Don’t Be Afraid to Try New Things By Chad Moulin, Props Ops
Time management, training and transparency are essential strategic planning components to increase efficiencies and build a strong company culture with your staff. The start of the New Year is a great time to revisit company goals and see how things are progressing. It’s also a good time to see what may need improvement in the months ahead to ensure goals are hit. Some may be more technical; others may be personnel oriented. Props Ops founder Chad Moulin, a 20-year veteran of the property management industry with hands-on experience in multiple departments and property types, provides his recommendations for key areas to look at to improve the community performances — and why managers shouldn’t be afraid to try something new.
Time Management Good time management practices involve multiple service areas on the property to make sure employees are working as effectively as possible. One of the biggest strategic steps community managers can take, though, is to either create or resurrect a preventative maintenance plan to take advantage of downtime to focus on critical aspects of the community’s operations.
For example, communities in colder climates may want to use the summer months to focus on preventative maintenance care for heaters and boilers, Moulin says, to make sure they’ll work properly during critical winter months. “The preventative maintenance part of it is just getting the schedule, getting it in place and following it,” he says. “The first couple times you go through it, it will take you a little bit longer, especially if you haven’t had a preventative maintenance program in the past or if you’re restarting your preventative maintenance program. But once you go through it, it will save you so much time and save you money and help you better forecast budget even for next year.” Managers can also look at downtime for other activities, such as organizing operational areas of the community. “If you’re really slow in January, take a little bit of time, organize your shops, organize your storages, be sure that everyone knows where everything is,” he suggests.

Training To get the best from employees, managers need to invest in their employees. This includes training them not only skills inherent to their day-to-day jobs, but also ancillary skills as well. “Not everybody on the team needs the exact same type of training,” Moulin says. “You may send your maintenance supervisor to a class on how to delegate or how to schedule work with his people — you know, administrative skills — where you might send a service tech to an appliance class.” Service team members may also need training on customer service to better handle direct dealings with residents. “You might have a service technician that’s great technically. They can fix anything under the sun and do it well,” he says. “But you don’t want to lock that person in a room with a resident for 5 minutes because you’re scared of what they’ll say. And I’ve had it.”

Training often builds in a certain degree of loyalty, he adds, which can help you retain top talent who seek greater opportunities within the community they work rather than jumping ship to the property across the street.
Transparency Similar to training, the more employees know about the operations of the community, the more invested they are likely to become, Moulin observes. And that often starts with community meetings. “Once I started [opening up my meeting to more feedback from other teams] at my properties years and years ago, there were so many good ideas that came up out of those meetings,” he explains, suggesting that managers start by throwing out an idea and soliciting feedback to make people feel more comfortable sharing with the group. “Some of the best ideas I’ve ever gotten have been from housekeepers, grounds keepers, service techs, that yeah, you know, let’s try that. And you know what? Even if didn’t work out exactly the way you thought it would, but you could take different aspects of that idea and apply them to something else, and it turns out to be something great.” Employees are also more apt to respond better when they have a glimpse at the bigger picture. For example, simply denying a request may make them feel dejected, but if they know the reason behind the decision— be it that residency rates are below goal or the department took a budget hit because of a recent issue — they’ll likely handle it better and may even want to work toward a better solution. This also helps build a greater sense of corporate culture.

The apartment industry houses one-third of the American population, so you might think that would make our onsite staff experts on building community. After all, they’re on the front lines of American families, and in many ways know their residents very well. So, how can property managers and leasing professionals take resident functions a step further than holiday parties to build a strong sense of community and empower residents to take an active role among their neighbors?

• First, as an industry, we should boost awareness of the importance of encouraging social connections among residents. Sure, these are helpful for the purpose of stabilizing rents and achieving target ROI, but they also make a positive impact on people’s lives. If the goal of community is made a priority, than your occupancy goals will take care of themselves! It is important for higher level corporate team members to be supportive of creating community and encourage onsite staff members to brainstorm ideas on ways to make this happen. Research shows that public recognition for those onsite staff members who are doing this type of work will likely encourage them to do more and drive other staff to do the same. However, the rubber meets the road with onsite staff. Many managers are already holding resident functions, so what more can be done? Here are a few milestones to plan for in creating a platform for residents to get involved: • Find the Core Group: Plan several flyers and emails (Use simple language) to distribute to residents explaining the importance of living in a healthy community and the need for everyone to be involved. Reference research, offer links and resources for them to check out on their own. (Be sure your maintenance staff is in the know. Often times they have the closest contact with residents -- ask for referrals among neighbors who would like to be involved in your community engagement initiative.) • Schedule an interest meeting -- first ask everyone who is interested to reply with days of the week which doesn’t work for their schedule. This will allow you to identify a day which

works for everyone. Facilitate the interest meeting with a goal to identify a group of people to meet regularly to discuss future initiatives and goals for the community. Give some guidelines for the group to stay within. Encourage them to start small, work toward small goals then begin to think bigger. You may want to give them three initiatives to choose from: resident pool party, community garden, breakfast on the go event, etc. A sk the newly formed group to create an action plan which includes an overview of the initiative, dates/times, communication methods, request for resources (printing flyers, meeting space, money for refreshments, etc.) Be sure their action plan includes all information the property manager needs to understand the initiative and give the green light. Perhaps a form created by the manager would work best, that way he/she receives all pertinent information. Create an event around the acceptance of the action plan. Invite your newly formed committee in for light refreshments one evening and toast their accomplishment in getting the approval for their initiative. Then explain what their engagement will mean for the people/families who live in the community. Appoint one of the onsite staff to attend the group’s meetings. Check in with the group’s leaders often to understand how things are going and help keep them on task. Use social media to recognize the group publicize their plan and recognize their achievements. Allow the group members a place to speak via social media.
As you can see, this list suggests a change from onsite staff as party host and event planner to owner liaison and engagement facilitator. If you have ever planned an event only to have less than a few people show up then you know the cardinal rule of social planning: people participate in that which they are invested.

Gables Residentials’ Cris Sullivan, Executive Vice President, explained the Gables “Super-Punch.” “The way we describe a SuperPunch is if there are some additional things we can do when we turn a unit that would really allow for some additional rent growth above the current market rent growth. The easiest way to explain is a full renovation is probably somewhere in the neighborhood of $10,000 to $15,000 a unit or more. Our average Super-Punch unit is probably more around $2,500 a unit. We come in and we identify just a few key things that we can do without going into a full renovation. It could be a new backsplash or changing the knobs on the kitchen cabinets. We’ve gotten big returns on minimal dollars.”

The Big Changes Coming to Water Heater Standards By Tim Blackwell, Ballpark Impressions LLC
Replacing an apartment water heater that is already a tight fit may pose a big challenge for properties starting on April 15th, 2015. With the addition of more insulation, residential water heaters are expected to grow to meet National Appliance Energy Conservation Act of 1987 efficiency mandates that go into effect April 16, 2015. Water heater manufacturers are tasked with improving efficiency ratings -- by almost double on some sizes – to maintain water temperature and conserve energy.
All residential electric and gas water heaters and brands produced in the U.S. will be affected, and manufacturers won’t be able to even produce non-compliant product after April 15.
Added Insulation Will Increase the Size of Water Heaters Although existing inventory could potentially be available for several months into 2015, the day will come when apartments will have to replace current models with bigger ones. Size and cost may be an issue, says Bob Brown of Ferguson Facilities Supply.

When production shifts to larger appliances, water heater storage areas that once maximized space for residents could likely be too small. In some cases, it could even require major modifications to apartments on the part of the property owner. To go from two inches of insulation to three inches, standard 30- to 50-gallon water heaters will increase in diameter from 18-20 inches to 20-22 inches, plus get a little taller. The additional foam will increase the energy factor by .05. Larger capacity models up to 100 gallons will grow even more in diameter and use heat pump technology to reach higher efficiency standards, which will substantially increase costs. “This is going to impact the multifamily industry, but it’s really going to be tricky on when and how,” Brown said. “If it’s not today, it could be five years from now. The longer it goes, the less the older product will be available. Really, the most at risk are the properties that aren’t looking to change their water heaters for another five to eight years.”
Popular Low-Boy Models May be the Most Affected Apartments may be most impacted by changes in the popular 40-gallon electric low-boy model. The stubby water heaters are designed to fit in small, out-of-the-way spaces to maximize floor plans and are expected to grow in diameter, but maintain their height of 30-34 inches, depending on capacity size.
Whether gas or electric, Brown says that builders, architects and contractors need to start making provisions in specs and designs now. Property owners should also plan accordingly when calculating replacement costs within their assets, whether existing or with new purchases. “If you don’t identify it now while product is still available, you’ve eliminated one of your potential solutions,” he said. “Because I do believe that one of your solutions could potentially be changing your water heaters now and saving down the road, depending on product availability.” When property owners are considering their options for water heaters, remember it is better to be safe than sorry. Brown says the real cost impact could be modifying space and paying upwards of three times more for new technology several years from now. Identifying needs for now and in the future may be the most prudent step.

For standard or low-boy units, a replacement a few years down the line may not fit and require potentially costly space modifications. New regulations won’t affect new production of gas water heaters as drastically, since product meeting the new efficiency standards is already in use today. However, there are similar concerns because even though larger capacity models won’t grow in size, the 30- to 50-gallon models will. When tackling potential size issues with water heaters, property owners will have to balance replacement expense and desired performance, Brown said. For example, downsizing capacity to fit a tight space may be one option, but reducing capacity could be perceived as taking away value to the resident.
Considering Your Options Now Could Save in the Long Run It’s not all about size, either. Many properties that have not built for zero-clearance may have enough space allocated to absorb the larger sizes. But with newer technology to improve water heating efficiencies comes added expense and that’s going to impact the bottom line, Brown says. “When you get into a property that has 60-gallon water heater, they are going to cost a lot of money,” Brown said. “It’s not about size. You have entirely different technology due to the efficiency standards they have set on 55-gallon and above. With gas and electric, if you have a 60-gallon water heater and that thing fails, the cost is triple for whatever you have to use.”
