What do you spend the most time on while running your drycleaning business? A few owners from around the U.S. shared with me how they spend their time at work.
From the Southwest: “Following up on employee execution of company systems and processes.”
From the West Coast: “My time is divided in thirds between employee issues, customer issues, and equipment issues, but lately employee issues happen more.”
From the East Coast: “Employees.”
From the Midwest: “About 50% of my time is spent on ‘customer-related activities,’ with another 35% on miscellaneous administrative tasks and 15% on employees. Rough estimates.”
Also, I asked the same drycleaning owners if they get to industry shows like this month’s Fabricare Show in Long Beach? Three of the four owners I talked with are going to the show or sending someone. THE DOLLARS COMPARING WET CLEANING & DRY CLEANING COSTS
New technologies allow wet cleaning to significantly improve throughput production over traditional dry cleaning. This makes a strong case for the eco-friendly wet cleaning process. But what about the costs associated with wet cleaning versus dry cleaning? When compared — dollar for dollar — wet cleaning is thousands less.
INITIAL INVESTMENT
First, let’s evaluate the initial cost of each system. This is the amount required to purchase new alternative-solvent dry cleaning machines versus similarly sized Poseidon wet cleaning systems. When the numbers are crunched, there’s a $67,000-$72,000 cost differential in favor of Poseidon wet cleaning. But that’s just the tip of the iceberg. Let’s dig deeper.
1) Additional Capital Expenditures
Often, there are additional costs associated with operating a new dry cleaning machine, including upgrading boilers, chillers, air compressors and electrical. If you have to upgrade any of these because of your new dry cleaning machine, you’ll fork out considerably more. Whereas, if you go with a wet cleaning system, you won’t.
For example, a customer is installing an 80-pound capacity dry cleaning machine at a cost north of $100,000 list price. It’s going into an existing facility. To operate correctly, the dry cleaning machine will require the purchase of another chiller ($16,000) and an 80 amp breaker. Additionally, the new chiller will require another 70 amp breaker. In the end, the new dry cleaning machine not only requires a new chiller, it demands a costly electrical upgrade. All this adds up.
By comparison, an 80-pound capacity Poseidon wet cleaning system, which operates on 15 amp breakers, doesn’t require anything extra. So, if you add a wet cleaning system, you’ll likely not have to purchase or upgrade anything else.
2) Operational Costs
We know now that the minimal initial investment of a 60-pound capacity dry cleaning machine is at least $67,000 greater than that of a similarly sized wet cleaning system. We also know other capital expenditures and upgrades are also part of the installation and operational equation. Now, let’s compare labor, chemistry/solvent, regulatory/licensing fees and utility costs.
Chemistry — Initial start-up costs for chemistry for a 60-pound wet cleaning machine is around $2,000. It’s $6,000 for a 60-pound dry cleaning
machine. From there on, there is not a huge difference. Water — Water usage can vary. On the dry cleaning side, when a chiller is utilized to recycle water through a dry cleaning machine, very little water is used. But, a chiller costs between $15,000 and $30,000.
In general, a 60-pound wet cleaning machine uses 40 gallons of water per load, and over the course of a year, would go through as much water as a dry cleaning machine hooked to a water tower. A dry cleaning machine hooked to a chiller is the most water efficient. The only problem is that this scenario requires a costly initial investment.
Electricity — When it comes to electricity, wet cleaning comes out ahead. This is because a dry cleaning machine requires 60-90 amps to operate, whereas a wet cleaning system requires just 15.
Natural Gas — The boiler needed to operate a dry cleaning machine uses 670,000 BTUs, which dwarfs the wet cleaning requirement of 118,000 BTUs. Plus, a boiler will run until all plant production is completed for the day. A wet cleaning system dryer operates in 15-20 minute increments a dozen times a day. Again, wet cleaning wins.
Labor — When compared, labor costs are very similar in both dry cleaning and wet cleaning.
3) Regulatory & Waste Disposal Fees
Finally, regulatory fees and waste disposal costs are not uniform across the country because each state has its own set of laws. Typically, it costs hundreds per drum for removal of dry cleaning still-bottom-solvent wastes. On the flip side, there are never disposal or regulatory costs for wet cleaning.
WET CLEANING — A THIRD OF THE COST OF DRY CLEANING
At the end of the day – when all factors are considered – wet cleaning costs are thousands less than those of dry cleaning. Plus, wet cleaning delivers 50 percent more throughput. Finding that ‘home run’ store location takes work but you can do it
One of the most common mistakes made by folks in our industry is poor store location. Whether or not we like to admit it, the most important factor in the success of a drycleaning business is where the store is located. A poor location can saddle an owner with unwanted lease payments and unprofitable stores.
In my travels visiting with dry cleaners, I’ve seen cleaners with terrific quality and service who are struggling because their stores lack visibility.
Likewise, I’ve seen cleaners producing terrible quality who are hugely successful because they are on the corner of two high-traffic streets.
Of course, it’s easy to know if you’ve found the right or wrong location after the fact. The question is how do you know you’ve found the right spot before you cut the check for the security deposit?
While there is no pure, scientific formula to determine the perfect location for your drycleaning and laundry business, there are five key steps you can take to dramatically increase your likelihood of picking a winner.
BATTER UP
Are you a discount cleaner who is appealing to millennials? Are you a couture cleaner marketing to married households? Do your customers value convenience or quality more? The ideal location for you will vary dramatically, depending on your answers to these questions.
The first step to finding the ideal location is determining the answers. For existing cleaners, there are services like infoUSA® that can run a search on your existing customer list and tell you demographic information on those customers such as age, income, neighborhood, and more. For new cleaners, you will have to determine what kind of brand you want to be.
THREE MILES
Once you’ve determined what your target demographic
is, the next step is to find the markets that have the most individuals or households in your target.
One important thing to remember is that 75% of customers go to a dry cleaner within three miles of where they live, so you should look at info within that radius. Fortunately, the U.S. Census Bureau has great information on income by ZIP code that can help guide your search. You can also go to any commercial real estate broker that specializes in retail and they should be able to give you a “heat map” of your area by income or density.
FIND YOUR ZONE
Now you know where you want to be. The question is, can you find a space?
At this point, finding a good commercial real estate broker can be extremely valuable. Specifically, it is good to find a broker that specializes in what is called tenant representation or “tenant rep.” They are plugged in to what’s available in your market and may also know of spaces that aren’t yet for lease.

Tenant rep brokers are paid a commission only if they find you a space, so they are highly motivated to find something that works for you.
If you’re not ready to hire a broker, sites like LoopNet can be helpful. LoopNet.com has an excellent search engine that allows users to search by ZIP code, type of space, price per square foot, and other characteristics.
For example, if you were in Chicago, you could search for retail space of between 1,000 and 2,000 square feet, in ZIP code 60614, with rent between $15 and $25 per square foot, and produce a list of all of the currently available spaces matching those criteria. You could then contact the brokers for the spaces and arrange a tour.
I also recommend driving the area. You’d be amazed at how many small-business landlords just put up a sign and wait for someone to come by.
CUSTOMER VIEW
Having a good list of locations in the right neighborhood is great, but unless your location appeals to your customers, it won’t succeed. Here is where you have to put on your customer hat and assess the location from the viewpoint of the customer.
Is the location on a regular commuter route? Are the location and signage easily visible from the road? Is the site accessible from both sides of the road? Is it convenient to enter the parking lot to park or to use the drive-thru? Is it easy to carry clothes in and out?
Ideally, the answers to all of these questions will be “yes.” If not, your customer won’t see that you’re there or
won’t have a convenient experience when they find you. No matter how good you are at your work, they will leave if they find a convenient, comparable alternative.
REVENUE MINUS RENT
Most people in dry cleaning measure their rent as a percentage of sales and say that if you’re at 10% of revenue or below, you’re doing well.
Generally that is true, but if you evaluate locations that way, it will lead you into believing that a location that costs $25,000 in rent and does $250,000 in sales is as good as a location with $50,000 in rent and $500,000 in sales, when in fact the $500,000 location will be far more profitable.
A better back-of-the-envelope way to compare the available locations in your market is to estimate what you think the revenue will be and subtract the rent. Whichever location has the highest number is probably your best bet. Finding a great drycleaning location is part science and part art.
There are never any guarantees, but if you follow these five steps, you’ll substantially increase your chances of finding a “home run” location and reduce your risk of striking out.

Some of these responsibilities are intermittent, like find ing a new location, laying out a plant, and signing a lease. Others are ongoing, like production and customer service.
Regardless, someone must be responsible for comple tion of the duties involved and the expertise needed to do a good job even when required skills are very specific to
each task.
As you review your organizational chart, remember that the job must be done whether there is a staff individual specifically assigned to do it or not. So how is a smallbusiness owner supposed to accomplish the daunting responsibilities faced in the broad range of duties that need to be fulfilled?
There are two general options: hire internal employees that are assigned to one (and often more) of the jobs; or contract for external experts to do the functions as the need arises.
The latter option is known as outsourcing.
GET OUTSIDE
Outsourcing can be a cost-effective approach to obtain cutting-edge expertise and talent that can be directed at a specialized need of the business.
Hiring part-time or occasional outside skill can be more effective and less expensive than hiring full-time general knowledge employees whose proficiency may fall short of the focused capabilities needed intermittently to deal with the unusual events that may occasionally arise.
You likely already outsource your legal and tax report ing functions to attorneys and CPAs due to the unique education and skills requirements involved. Most of you are also familiar with outsourcing payroll to a company that specializes in performing that specific function.

Depending on their contracted role, they can assist when questions or audits arise and can make the process smoother because regulators know them and are used to working with them.
It may be prudent for you to now consider contracting for periodic help on additional assignments as well. A good starting point is to review the items on your chart that you really dislike and consider if those jobs can real istically be contracted out on either a part-time or on-call basis.
Let’s first focus on the CFO (chief financial officer) and the direct reports for that executive function.
These include administrative responsibilities that are of ten outsourced. Accounting, bookkeeping and payroll are commonly contracted out, so for now we will focus on HR (human resources) and IT (information technology).
How often have you encountered a situation in which an employee interaction with another employee, manager, customer or supplier has resulted in a complaint, a tense unproductive environment, a resignation of a valued em ployee, an angry or lost customer, or even a formal arbi tration or lawsuit?
HR is one of the most complex issues businesses face. It is estimated that one in five small businesses has an ongo ing formal dispute with an employee; it is my experience that the percentage is higher in the fabricare industry.
However, few cleaners can afford a full-time HR spe cialist, but hiring for on-call expertise is realistic and af fordable. A good source to reach professionals in North America, and globally if needed, is the Society of Human Resource Managers (www.shrm.org).
IT proficiency has become more generalized relative to hardware maintenance and internally less specialized for software due to the hosting availability offered to the industry for POS and accounting.
Your needs may be better suited to outsourcing versus an internal employee. If you have not explored alterna tives, it is a good time for a review. Sites like www. freelancer.com can be a good starting place to find the right fit between your needs and a contractor to fulfill them.
For the operations division, maintenance is often out sourced for big repairs or installations, but preventative maintenance is also a natural choice for periodic contract ing. Many of you contract for your safety maintenance,
compliance and training needs. Janitorial is also a function that can readily be hired from outside.
Purchasing is a skill that can be beneficially utilized an nually to request and analyze bids for supplies and servic es that may have gotten out of line due to their lower-level priority on your “to do” list.
Another example is to hire an efficiency engineer to analyze the plant layout, either as it exists today or for a new installation.
The promotional/sales and marketing group often out sources marketing but should also take advantage of out side sales training to change passive order-taking culture into a sales culture, a status that is prevalent in the fabri care organizations that are currently growing their sales.
When is the last time you had a trainer in to coach your counter and route staff to sell more to your existing cus tomers, or to actively reach out to prospects and active referrers and influencers?
If you want your company to grow and prosper in this competitive industry, your team needs training and imple mentation of their new sales skills to make it happen.
Do press releases often rise to the top of the priority list? They are highly effective and should be an integral part of your promotional package, as should regular interactive written communication with customers. Writing skills are valuable and contractible.
Are you considering opening another location? Do you pride yourself in being an expert negotiator of leases? How often have you actually negotiated a lease? Once ev ery couple of years? Less frequently or more often?
Perhaps you should enlist the aid of someone who nego tiates leases daily to obtain the best terms possible and the most value for the life of your investment in the lease.
The same is true for a professional retail designer for your store remodel or new opening.
Any or all of these alternative contracted functions can cut your costs, increase your profit and ensure your future prosperity.

Lighten Up
Summer is rolling past. It’s the time for light colors and lightweight fabrics. There is a challenge we all face with summer wear: stains that were left untreated over the off-season. Any stain is more difficult to remove after the passage of time. Most stains are more visible against a white or pastel background fabric.
Lightweight fabrics such as silk and rayon are more likely to show streaks and swales when handled poorly. Let’s start with the classic, “It wasn’t like that when I put it away.”
It could be any number of stains. The simplest stain is a yellow/brown
area that the customer insists was not there when the garment was put away many long months ago. It will appear to have a very definite outline.

Avoid streaks and swales on ‘lightweight’ apparel rolling through your plant

If you are lucky and it is a caramelized sugar stain, then you will look like a hero. Sugar is easily dissolved by water. The sugar in an otherwise clear stain has turned brown with time and/or heat.
A caramelized sugar stain is easily removed with the first step in wet-side stain removal. Flush with steam over the vacuum nose of the board, add a drop of neutral syn thetic detergent, then flush again with steam.
If it is not caramelized sugar, you have simply condi tioned the stain for easier stain removal with the follow ing stain-specific steps:
• Always try your tannin formula before trying your protein. (Tannin formula has little adverse effect on a protein stain. In most cases, protein formula will tend to set a tannin stain.)
• Inspect the stain closely. If the stain is dominated by what appear to be cross patterns along the edge, you may be facing one of the tougher stains to remove, an oxidized oil stain. (This is usually food oil/grease that contacted the garment while warm.)
• It is best pre-treated with a good paint, oil and grease (POG) remover, dry-cleaned, then post-spotted or soaked in a safety bleach like sodium perborate. (Note: I am no fan of spot bleaching, as it is often used prematurely. Spot bleaching is meant to be the final attempt to remove traces of the stain, and only
after all other appropriate chemical tools have been exhausted.)
Many garments marketed for warm weather are constructed of lightweight fabric and present a unique problem. Lightweight fabrics are subject to streaks and swales. Unfortunately, in most cases, these streaks and swales are the result of poor habits by the cleaner/spotter.
Don’t let it happen in your plant. With the heavy em phasis on productivity, it is easy to add a few extra pieces to a run in an effort to gain time. This causes problems with lightweight fabrics.
Under ideal conditions, lightweight fabrics will dry quickly and evenly. Under less-than-good conditions, lightweight fabrics will dry unevenly, resulting in streaks and swales.
Lint is everywhere in a drycleaning plant. When al lowed to accumulate on air filtration equipment, the air flow is reduced. Reduced airflow leads to uneven drying, and uneven drying leads to streaks and swales.
It is a drycleaning system. Treat it as such, and you will reduce problems with your garments.

Milt & Edie’s celebrates 30 years of service
Milt & Edie’s Drycleaners & Tailoring Center recently celebrated three decades of serving Burbank and South ern California with a “Re-Dedication” ribbon-cutting ceremony, the firm reports.
“Thirty years of love and dedication have made Milt & Edie’s what it is today and seeing everyone here sup porting us was wonderful,” says Edie Chortkoff. “Milt would have loved it!”
“This was a milestone occasion offering us an op portunity to let our customers and community know we are continuing our commitment to providing superior service and quality cleaning and tailoring,” says Beth Shader, who runs the family business with her husband, Michael Shader, and her mother.
Milt Chortkoff died in December, but Beth notes he was very involved in the early planning stages of the anniversary event: “Dad loved a reason to celebrate and this was a big deal, especially for a business with the motto, ‘All customers leave happy... always!’”
Everyone in attendance enjoyed free refreshments from local restaurant favorite Porto’s and were encour

Army Takes Over?
10 YEARS AGO. Oregon’s Department of Environmental Quality (DEQ) fined six Portland-area dry cleaners last month for alleged monitoring, record-keeping and hazardous-waste violations. Under the terms of a 2006 grant from the U.S. (EPA) funding perc lean-detection equipment, operators were asked to monitor and report results from the detectors. DEQ reviews conducted in 2007 and 2008 revealed that many businesses had failed to comply with these and additional requirements. The six businesses were issued a warning in October 2007 and a second warning in January. “The [agency’s] drycleaning program has done a lot of outreach,” a DEQ environmental law specialist told the Portland Tribune. “As a result of that outreach, some people have come into compliance, and some haven’t.”
35 YEARS AGO. The Supreme Court’s recent action stripping Congress of its legislative veto power has stripped the drycleaning industry of whatever political muscle it might have had to modify the Federal Trade Commission’s new care labeling amendments. The unexpectedly controversial amendments still may be subject to review in Congress — no one seems to know for sure — but the veto is out, according to a spokesperson for the agency’s enforcement division. …. Letters, calls, and personal contacts with state legislators helped dry cleaners in Connecticut recently defeat a proposed sales tax on dry cleaning. In a campaign spearheaded by the Neighborhood Cleaners Assn., the cleaners also collected over 20,000 signatures on petitions that were presented to the governor.

In a recent issue of the FBI Law Enforcement Bulletin, the chief of a W.Va. police department described the effectiveness of the new human relations program which his department has been using to cool racial conflict. The chief’s last name: Bias.
75 YEARS AGO. Army Takes Over? News item from Hazleton, Pa.: “Army Air Corps officials were in Hazleton again yesterday inspecting the drycleaning facilities of a local cleaning plant with a view of taking over the drycleaning equipment exclusively for military needs. It is stated that the drycleaning situation is critical in various camps and soldiers have gone weeks without any cleaning accommodations. The army then has found no other recourse than to demand priority on this particular service.” In Washington, Colonel Hobby, head of the WACS, had to try 15 different drycleaning plants before she could persuade anyone to clean her uniform. …. Fire at a Santa Ana, Calif., cleaners burned off the left arms of $2,000 worth of garments. They were on a rack and the fire started in a trash box nearby. …. Fire completely destroyed a cleaners plant in Valdez, Wash. They had just moved into their new location two days earlier. Destroyed were between $4,000 and $5,000 worth of clothing, and also equipment valued at $5,000.
