Market Happenings Find out what the movers and shakers in the Australian franchise sector have been up to.

Survey Launched For 2016 Franchising Australia Report – Participate Now! The biennial survey of franchising in Australia, which provides the basis for the sector’s definitive benchmarking report, has now been launched. Australian franchisors are strongly encouraged to participate in the survey so that it provides the most accurate insight possible into the state of the country’s diverse franchising sector. The 2016 Franchising Australia Report will mark the 10th instalment of this invaluable resource – the only longitudinal, university-backed study of its kind on Australian franchising. The Franchising Australia Report is undertaken by Griffith University’s Asia-Pacific Centre for Franchising Excellence and supported by the Franchise Council of Australia. It dates back to 1998 and has been updated every two years since. Centre Director Professor Lorelle Frazer has led the Franchising Australia Report research since its inception and says the depth of experience, knowledge, data collection and analysis that goes into each report ensures its unrivalled standing in the Australian franchise sector. “The biennial Franchising Australia surveys are recognised by the Australian Government as the benchmark for identifying the country’s franchise population and a huge amount of systematic research goes into the publishing of each report,” Professor Frazer said. “It is exciting that this year will mark the 10th biennial instalment of the Franchising Australia Report, and we are proud that the report continues to grow and mature along with the sector which it represents. “It is a leading resource for the sector and its data plays an important role in influencing the policy advocacy and development, innovation and support that will shape the future direction of franchising in Australia.” The latest Franchising Australia Report from 2014 identified a total of 1,160 franchisors and 79,000 franchise units in Australia. Total sales turnover for the franchising sector was estimated at $144 billion, with more than 460,000 people directly employed in franchising. Professor Frazer said the dynamic franchising sector crosses over many industries and comprises businesses of all shapes and sizes, which together are a major contributor to the Australian economy. She said it is essential for the future of the sector that as many franchisors as possible participate in the survey for this year’s Franchising Australia Report. “Data collection is at the heart of the report backed by a robust research methodology and analysis that ensures we paint the most accurate picture of exactly what is happening in franchising 8

in Australia today, including the key trends, challenges and opportunities for the sector and all those operating in it,” she said. Only those who respond to the survey will gain access to the report in 2016. As an added incentive, survey respondents will also receive access to the full recordings of the presentations from this month’s Franchise Management Forum. “Franchising is a robust, vibrant and exciting part of the economy,” said Mr Bruce Billson, Executive Chairman of the Franchising Council of Australia (FCA). “At the heart of the franchising system is innovation along with an entrepreneurial spirit which can produce rapid change. US against THEM – be careful of this mentality! A poor attitude by a franchisor at a recent forum attended, proved to be a bit of an eye opener for an experienced franchise executive. In the end though, it highlighted a crucial research aspect for anyone looking to buy a franchise business. By Len Ferguson

R

ecently I attended a franchise management forum to hear from some experienced franchisors and their management teams talk about their businesses. They discussed their successes, failures and franchisor/franchisee relationships. The most interesting part for me was the different attitude to the franchisor/franchisee relationships that a particular franchisor had. As a franchisor myself, I have my thoughts on this subject and I guess it is fair to say that the majority of franchisors think the same way as I do. That is, we value the relationship and see it more as a partnership or peer-to-peer relationships rather than a parent/child type relationship. I was really surprised at this recent forum I mentioned I attended, to have a franchisor (fortunately only one of all who presented), who appeared to have little respect for the franchise owners in their network,

or a real understanding of responsibility to a person (franchisee) who has, in some cases, invested their life savings into the franchise system. They portrayed to all in attendance a poor culture that screamed an US against THEM mentality.

US against THEM in Franchising – What Does it Mean?

This is really a mentality of blame and poor culture and means that the franchisor and franchisee are just not working together for the greater good of each others businesses. They have spiraled into a mentality of mistrust and blaming each other for poor performances or attitudes, and the desire to work together has gone.


Broker dispute that can be quite costly for all concerned. No one wins in these cases and my advice here is to avoid these situations at all costs and just focus on what you need to do as a franchisee to improve the situation for yourselves and your business.

How Can You Avoid US Against THEM or What Can You Do About It?

In these cases the Franchisor can be quite over bearing and very compliance focused as they feel this is what they need to do for them to be successful. Unfortunately, in these cases some franchisees that went into the franchise with high hopes for their future can be ‘hurt’ along the way. But sometimes these franchisees or groups of franchisees are not completely blameless. They too share the responsibility for the relationship that has developed between them. Once the US against THEM attitude is ingrained into the business culture it can be hard to change. In some cases the franchisee would be better off selling their business and moving on to greener pastures. Although in some cases emotion gets the better of the parties involved and they end up in a protracted

Better still, during your due diligence of the franchise system, add to your list to find out about the franchise’s culture. Is it positive and productive? Do franchisees with in the group feel like that can talk to their franchisor openly and without fear of reprisals? Is there an US against THEM mentality? For me, this would be the most important aspect to find out as it can have a profound effect on your business and enjoyment of that business. If you are already in this unfortunate position, then focus only on the positive outcomes for you and your business. Set a plan to either improve your relationship with the franchisor through positive actions and communication or set about preparing your business for sale. In the end life is too short to be battling away in an unhappy relationship with your franchisor. Now with that all said, such an attitude and approach I mentioned at the start I saw at that forum recently, is a rarity and bit of an old fashioned attitude. Most franchisors these days focus on having strong and positive relationships with their franchisees. They see their franchisee more like clients or business partners that must receive outstanding service for the fees and time they put into the business and franchise brand. And when I say most I mean more like 95% of them Just remember as a potential franchise partner it is really important to do your home work. Not only on the profits that a franchise may make you and how strong the brand is out there in the market place. But also on the relationship the franchisor has with its existing franchise partners. For me this is the most important aspect of conducting due diligence on a business as hopefully you will love your franchise and see it delivery outstanding results for you and your family years into the future. Big Savings for Franchisors & Franchise Partners - Outsourcing HR While on the surface the outsourcing of human resource services (HR), may seem a bigger business ‘thing’, even the smallest of business operations could apply the same concepts for benefit. By Steve Bianchini

oday an estimated 50 percent of small and medium sized enterprises (SME’s) outsource all or part of their human resourcing (HR) needs, with smaller, leaner businesses like Franchise companies getting in on the act. So why do companies outsource their HR? 1. It makes commercial sense. It frees them to concentrate on important activities that produce revenue, like franchisee support, sales and marketing. HR does not increase revenue in itself, yet it can burn a lot of a company’s time and energy. A great HR department demands resources and innovation. Many companies would rather focus on their strengths, like making money, by outsourcing HR. 2. It saves money. Running an effective HR department, even with one HR Manager can cost a lot of money. Companies are now preferring to hirein HR experts at a fraction of the cost. This kind of virtual workforce now has an irresistible momentum. 3. It improves compliance. There is a complex jungle of employment regulations out there these days. When companies hire an HR compliance specialist, these headaches go away. 4. It improves recruitment. Recruiting top talent is about finding unique talent , that is not easily found by competitors. ost SME employees aren’t business experts, but they are crucial to implementing change. Business owners need to take the time to guide them in understanding what a business model is and what are their roles. The 3 biggest obstacles to successful change management are risk aversion, the absence of metrics, and the lack of collaboration. Risk aversion The old saying “if it ain’t broke, don’t fix it” betrays a fear of experimentation. It takes courage to take a decision that will change your current business plan. You Cannot Manage What You Don’t Measure Philip Chapman of MiLease addresses this age old yet crucial fact via

looking at some fundamental principles that owners of any business of any size can use to improve their business’ performance. By Phil Chapman

A

t the recent Australian Pharmacy professional Conference (APP), one of the leading business valuers in Australia spoke about the 3 Key areas that all Retailers need to focus on to improve the value and profitability of their business. The areas to focus on are:

• COGs (Cost of Goods), • Wages • Occupancy Costs (Rental Lease obligations). An observation that really stood out was that “..by focusing on achieving a 1% improvement annually in each of these three areas of cost, you will significantly increase the value of your business”. Yet improvements in these areas can only be achieved through internal systems

and processes to measure performance and manage the outcomes you need to deliver.

Cost of Goods (COGs)

With COGs, the starting point lies in a further two key areas, suppliers and stock turn. Contracts with suppliers should be renegotiated annually. That goes for all suppliers to ensure reductions in cost base are reflected in lowering your COGs and suppliers remain competitive to the market in acquiring your business. Multiple-year contracts only support the suppliers’ bottom line. Second, stock turn needs to be measured by product/ range, not by whole of store or department and then matching this against supplier terms.



Leasing

Most stores apply a one size fits all approach to supplier payment terms. It is more beneficial to match payment terms to inventory (stock) terms. (You will be surprised how effective this can be in negotiating with your suppliers).

Wages

The next key area is wages, particularly with Australia’s employee penalty rate system opposed to customer demands and trading hours, this area is naturally vital to the bottom line.

Some points to consider to best manage wages:

Outsource non-productive processes i.e Administration/HR etc, Automate as many processes as possible – such as stock ordering and handling etc, Flexible Rostering to match business volumes rather than employee lifestyles (this is a hard one), Productivity - Employ more productive people and train them very well.

Occupancy Costs Occupancy Costs are often (almost always) left out of the equation mainly due to the perception that the lease is a set contract and to make improvements is not only all too hard – but not possible. But, the applied reality is, once we start to measure occupancy costs and real estate performance, the opportunities to manage and improve outcomes become apparent. Further, the forward planning and strategic management of the Lease Lifecycle (length of term) towards not only the ever reducing critical path of your current lease but the successful renewing of this contract is fundamental to the value of your business. In another presentation at APP, a clear take away from it was the risk to lenders as well, with rent being a major influencer on EBITA, Business Risk and Compliance on 22

lending covenants. In other words, the banks and lenders are just as ‘invested’. Since then, we have spoken with major lenders and finance brokers. The common issues were the risks surrounding the lease, and how they address lending KPI’s and covenants when no one is measuring real estate outcomes and managing the risks associated with an ever reducing lease term (with no guarantee of a renewal).

Action Taken - MiLease

Now in all transparency, this is what we do very well at MiLease. Franchising expert Brian Keen encourages entrepreneurs to “Be a disrupter and join the new winners!” By Brian Keen

“W

hat keywords have been uppermost in business commentary so far this year?” In searching for a topic for this article, I asked this question at the recent Franchise Expo in Sydney. And there were three clear favourite responses – ‘change,’ ‘innovation,’ and ‘fear.’ Change because we hear it constantly, innovation because it is ‘the’ current buzzword, and fear because business seems to be preoccupied with it, stifling change, innovation and thus, future growth. It was even the topic of a recent Tony Robbins podcast. I am convinced the world is gripped with fear, a postGFC hangover that is ‘rusted on’ and businesses have to work together to right the ship or we face an economic and social Titanic. Interestingly, change and innovation are the two key drivers that account for the phenomenal success of franchising. My next question was “What’s the topic that’s having the biggest impact on business right now?” It’s my favourite, in fact my hobby – ‘disruption.’

Change is our way of life and we have to use it as a driving force for growth, and disruption is the new ‘black’. It is not going to go away. Disruptive marketing is trending and I have found examples across the spectrum inevitably impacting every business very soon if not already. If you doubt this, look at the impact worldwide that Irish minnow airline Ryanair had when launching super cut-price airfares in 1991. They put the industry in a spin and today they’re the biggest and most profitable airline in Europe. Business needs to respond super-quick and not get caught out like the taxi industry with Uber or B&Bs and hotels with AirBNB – and there are new ones launching every week! But you don’t have to be a biggie to launch new ideas– -take the classic disruptor Richard Branson, a student launching Virgin with the scatty idea of his magazine followed by his record shops. And look at him today! So come on - how can you be a disruptor in your industry?

Here are my 10 Simple Rules of Disruption –- start NOW, just by focusing on what the market wants.

Reject Fear: if you can’t accept that everything will

not work and that you need to take the things which don’t on the chin so you can celebrate the things that do work, then you best accept the inevitable decline and burial of your business.

2 Ignore the knockers:

don’t listen to the negative soothsayers and gremlins in your head. Do not be afraid to be different, take on the challenges with relish, because this is where the opportunities lie.

3 Don’t Be A Loner:

no one succeeds on their own. Mix with positive people, work with entrepreneurs and cultivate a group of people who are excited by the challenge both inside and outside your business. This critically includes your supporters and your critics.

4

Niche, Niche And Re--Niche: continually focus

on ensuring your demographic relates to what you offer, who you are and what you believe in. You are looking for the people who do not need selling to, people who ‘just get it.’

5 Simplify Everything You Do: Play dumb.

Who better to listen to than Albert Einstein saying “The art of simplicity is genius. Simple people see as simple what others see as complex.” Big takeaway here is the simpler it is, then the easier it is for people to understand and implement, and for them to help you grow.

6 Be Flexible:

It’s all about continual change and hunting relentlessly for refinements. It worked for NASA and in the same way it will work for you. The huge blessing of digitisation mean so many things can be fixed so quickly.

If you wait to get all the ducks lined up and aren’t brave enough to get moving, then have the common sense to give the decision to someone who will. Or join the expanding queue at the gates of the business cemetery! For best practice, when it comes to disruption and growth, franchising is frequently mentioned. It’s a classic crucible of innovation and disruption, always has been and always will be. But mysteriously, this great value within the industry is ignored by business and government alike. The truth is, there is nowhere that such a low investment can get you to market so quickly, so simply, and so effectively. And often it is through embracing change and refining the franchise by embracing the collective intelligence that comes from the unique dynamic of franchisor and franchisee sharing the common good.
