10.4 Monitoring implementation progress The proposals mentioned in previous paragraphs needs to be implemented in phases. This ensures transparency and control in monitoring the progress. The Deming cycle is applied for each phase of implementation; when the cycle in the first phase is successfully completed, it gives a favourable starting point to start the second phase parallel. Table 11 includes the description of each phase proceeding in the Deming cycle.
10.5 Effect of implementation This last paragraph sums up the effects of the implementation proposal. The business impact analysis is always required, when a change is proposed. To make sure that all aspects are covered, which can impact the business, the SCOPAFIJTH model is applied (table 12). As mentioned in the literature review, not all aspects in the model are relevant to this proposal and will not be included. Redesigning the stock reconciliation process has been done diligently; considering the requirements of the stakeholders; the limitations of SAP and MLS; applying best practises from benchmarks25 and consider the risks and feasibility. Table 10 contains the comparison of the current reconciliation process versus the proposed reconciliation process. Appendix M includes the risk analysis and the elaborated description of the proposed stock reconciliation process.
6. Internal Audit (IA) Nutricia has an audit coming up in July 2014. The audit will also review how the Supply Chain department have stock control, transparency and understanding of processes and how these are validated. Internal Audit coordinates and supports the involving departments to be fully prepared for the audit. 8. Quality Control department (QC) QC is responsible for ensuring that all products have the correct quality status. Although, QC is a department within Nutricia, the quality changes that are made are done in MLS, which is the WMS of K+N. The critical requirement of QC is that under no circumstances stock with the status ‘Quality’ (MLS: QI/AQ) and Blocked can be delivered. 9. Factories (also known as Supply Points, SPs) The factories are responsible for delivering the finished goods to the warehouse. Before sending the goods, the factories are responsible of sending the shipment notification (ASN) to Nutricia’s SAP, which contains the exact stock information of the finished goods that are in the physical delivery. When SAP receives the ASN, it automatically creates a Purchase Order (PO) and this will be send automatically to K+N as well. Without (correct) PO, K+N cannot receive the incoming goods or close the PO.

Daily stock snapshot (Every day at 4:30hr)
Weekly snapshot (Only on Sunday 2:00hr)
2
Reconciliation is achieved through snapshot by stock adjustment in SL0012.
Reconciliation is achieved by manual adjusting stock in SL0012 and SL0011.
3
Comparison26 snapshot results are not used.
Utilising the comparison snapshot results to monitor the stock discrepancies.
4
SL0012 monitoring is focused on quantity.
SL0012 monitoring is focused on quantity and batch.
Security
By implementing the MD-interface a new flow of sharing information is created. The way of sharing this information must be secure to prevent unauthorised altering in the master data.
Communication
Setting up a communication matrix will improve the effectiveness of the communication flow. By creating this matrix transparency and gaps/overlaps in communication can be detected and adjusted. For example: setting up a communication flow between QC and DP about the quality changes. If QC makes a change which can cause an error, this will be communicated to DP.
Table 11: Description of the implementation phases
Organisation
Externally, there will be more collaborated in the supply chain, since the structural improvements affect more than one party and this will make the whole supply chain more efficient. Internally, there will be more alignment and control in the processes as an effect of collaboration between departments to make structural improvements. Hereby the efficiency of the organisation itself is being optimised.
Personnel
Nutricia: Training, workshops will be introduced to train the employees. One employee of every department is trained as ‘key user’, which has understanding of the processes and consequences that occur in their department. By training the employees, the errors will be minimised. When problems pop-up, the key user is the first person to approach. K+N: Concerning open POs, when the inbound employees know what to do when a deviating process (scenario) occur, less unnecessary open POs are being reduced. And if the ‘four-eyesprinciple’ is added to the daily checklist of the inbound employee, the risk of ‘missing an open PO’ is minimised. In addition sanctions can be implemented if there is no improvement
Deming Cycle
Phase I: improvements on minimising top root causes
Phase II: Redesigned stock reconciliation process
Plan
- Align with relevant stakeholders for approval implementation proposal.
Do
- Implement the changes to achieve the desired situation.
Check
Monitor daily the discrepancies and conduct root cause analysis to calculate the impact in TP2 value.
Monitor daily the discrepancies in Qty and batch changes. Conduct root cause analysis to track all root cause for structural improvements.
Administration
The administration will increase, because the implementation proposal advises to keep a track of the change in batch numbers and open POs, which is an additionally task to the tracking in the current situation.
Act
If impact in TP2 of the top root causes show a deviating trend from zero for at least four weeks; ▶ Decide on implementation changes. ▶ No? Proceed to next check.
If impact in TP2 shows a deviating trend from zero for more than two weeks; ▶ Decide on implementation changes ▶ No? Proceed to next check.
Finance
Successful?
No peaks are allowed of more than 40% of the total impact in TP2 of the combining top root causes.
- TP2 impact has to stay within the upper and lower bound of 10k
Due to confidentiality it is not possible to calculate the progress in financial value, but to make the estimation in workload27 for the necessary stakeholders is an alternative. - Currently, tracking and performing root cause analysis on stock discrepancies have a workload of four hours a day for DP. However, some discrepancies cannot be explained by themselves and help is required of CS, DLIS and K+N. This is an additional workload for this department/ organisation as well – on a weekly basis these parties each are spending one hour a day on average to assist DP on root causes. Summed up: in the current situation the average weekly workload is 35 hours from all parties combined. - After implementation, the workload will decrease. DP spends an average of two hours a day on root cause analysis and input from other parties are not every day required, but minimised to two days a week, but still one hour. Summed up: in the new situation the average weekly workload is 16 hours from all parties combined.
Juridical
The redesigned processes need to be validation i.e. DanAcco approved.
Technology
The MD-interface is added to SAP, which replaces the majority of the manual handlings. By remapping the quality statuses it changes the current processes. The new processes need to be mapped to create transparency.
Results of benchmarking with internal and external parties can be found in appendix L. The comparison snapshot is similar to the snapshot that overwrites the stock. The difference is that the comparison snapshot does not overwrite the stock, but gives an overview that compares the stock information in MLS to the stock information in SAP. 25

5. Research Design 28
Optimising Stock Reconciliation Process
Calculation workload purely on hours is correct, but can deviate from the calculation in costs (financially). The reason is that the workload calculation does not take the different wages in account, while the financial calculation would estimate the wages based on salary levels e.g. junior manager and senior manager. 27
