Second Opinions Celebrating A doctor once commented that when she uses an intraoral camera to share needed treatment, the patient is able to give a “second opinion” and express their concern based on the visible evidence that years help the patient understand the images provide. She already has the trust of her patients but the images that delayed treatment is not in their best interest. Atlanta Dental offers a “Second Opinion Call” for a service diagnosis. It is available to confirm a repair estimate presented by either a competitor or even our own company. We take service seriously. Our response times are as fast as anywhere in the country. It’s because we understand the loss that occurs when a treatment room or a compressor or panoramic x-ray and cone beam are not functional. The loss of income in your practice escalates each hour that you are unable to use the equipment in which you invested for the care of your patients. Most offices understand the problems that arise when they purchase “grey market” supplies. But many offices don’t know there are grey market parts as well, such as knock-off and after-market parts that some companies will install and charge as if the parts came from the manufacturer. Have you ever veered slightly off the road thinking you’re doing fine yet ended up in a ditch? Your practice may be veering off the road, one small conversation at a time. Don’t end up off the road. •

Do you struggle with missing production goals?

Are staff members passing notes or texting during meetings?

Are important marketing projects on hold?

The cause of your problems may be easier to solve than you think. It’s communication chaos. In your practice it might go by another name:

“The same old song and dance.” “All practices operate this way.” “This is typical for dentistry.”

Regardless of what you call it, communication chaos is easy to identify. It’s unproductive communication that is ineffective and pointless. When dentists and team members don’t know how to talk about what matters, it affects the entire practice, including profitability:

•

When the whole team isn’t participating you miss the perspective each individual can bring to the conclusion.

•

Negative employees create a disturbance and no one knows how to confront them.

•

The dentist and team leaders are overburdened and less effective because they don’t delegate well.

•

Meetings rehash the to do list instead of diving into the heart of the matter.

Conversations that are competent, direct, and effective can become your most powerful resource. It’s critical for resolving your toughest practice challenges. In the 20+ years I have been consulting with dentists and their teams on how to talk about what matters, I’ve identified five critical types of conversations:

Team conversations that turn your staff meetings into problem solving think tanks.

Feedback conversations that correct performance on a daily basis, not an annual one.

Confrontation conversations to address issues you’ve been avoiding and hoping would go away on their own.

Counseling conversations that go deep inside the problem and move from telling to realizing.

Delegation conversations that provide team members with opportunities to grow with more accountability.

Each of these conversations is a different species, requiring a unique approach to gain the most value from them.

Team Conversations

Do team members work independently without considering each other? Does your entire team contribute during staff meetings or just the loudest? When you toss out a question and ask for input, what happens next? In many dental practices, team members compete to be heard while others shrink into the corners. One-sided meetings and lack of participation will put the brakes on problem-solving.

Featured Article I call this exercise “working on the railroad”. Imagine a railroad track with each department; business office, hygiene, and dental assisting, on the track to your goal. Each department owns a piece of the track, and each section of the track is a piece of the solution you’re trying to reach. The next time you need everyone’s participation on an important decision or to initiate a new project, allow each department – one at a time – to contribute their part of the solution. If more input is needed, the pieces of the track can be divided by every team member. The effect is the same. Everyone participates. Ideas can be placed on a white board, flip chart, or written down to be read out loud one-by-one. This is an effective technique that’s proven to engage every member of your team to solicit a full range of input and ideas. Add to this, when everyone knows they’ll get their turn, it reduces the tension and preconceived assumptions in the room.

Situations when the team conversation works best:

Start having more effective feedback conversations by reframing the way feedback has been presented in the past. By reframing feedback as a series of regular, candid, spontaneous, two-way conversations, you can easily initiate small changes. Think of feedback as ongoing, in-the-moment conversations about performance.

When providing feedback: •

Create an action plan of small steps to the desired result.

•

Feedback should never be delivered anonymously.

•

Don’t forget about providing positive feedback to reinforce what the team member is doing well.

•

Combine honesty with compassion to create an atmosphere where candor is the expectation and trust is strong.

•

Providing feedback is a two-way street and we must all learn to receive feedback with gratitude to ensure it remains open in both directions.

•

You need the team to brainstorm.

•

You’re looking for ideas from multiple viewpoints.

•

You create a state of emotional safety with the team.

•

When you’re making a very important decision that requires support from the team.

Strengthen relationships within team members, employees, and colleagues.

•

Create a high performing team.

•

When you need ideas to design a strategy, say for utilizing technology or marketing.

•

Evaluating a new opportunity.

Improve performance during periods of change or the introduction of new systems and technology.

•

Implementing a new system.

Feedback Conversations

I’ve conducted team-satisfaction surveys and have found that almost 50% of employees say they never received feedback. However, 75% say they could do their job better if they had more of it. Feedback shouldn’t be saved for the annual performance evaluation. Team members often need feedback every day to make simple changes to their work routine. Without it, they struggle by not being able to handle their share of the work load, putting a drag on morale. Lacking feedback, team members also underperform, stealing from production and shrinking your bottom line.

Feedback conversations are necessary when you need to:

Counseling Conversations

Do your counseling conversations sound one-sided by giving too much advice? Are you able to get into what’s important, or just scratch the surface? By not digging deep, you never get to what is actually holding the team member back. These “surface” conversations cost you time, money, and energy. Counseling conversations uncover solutions, create action, and break down barriers to professional growth. A simple yet powerfully effective tool to identify the most important topics at the moment is a question-based approach that empowers team members to realize their own solutions. A coaching conversation using this approach begins with this question, “What would you consider the most important thing for us to discuss today?”

Effective counseling conversations also: •

Drill through layers of resistance, builds trust and determines the next action step.

•

Help the team member realize the correct direction to maintain high performance.

•

Help team members to discover their own path for professional development.

Use this approach whenever you need to:

•

Provide a push for action or change.

•

Stimulate insights from the team member and create curiosity.

•

Uncover and address issues critical for success.

•

Learn more about a given situation by asking clarifying questions.

Counseling conversations help team members come to the proper conclusion to determine the appropriate solution for the issue at hand. •

Truly listen. Allow space for team members to think, reflect, and express themselves.

•

Respond carefully. Counseling isn’t about the quick fix or fast solution. It’s about uncovering answers through inquiry, openness, and exploration. Begin by asking questions that help you learn more about the circumstances of the situation: - “What else could you do?” - “What else occurs to you?” - “With whom have you discussed this?” - “Who else is affected in this situation?” • Resist the urge to give your own solution.

Telling, problem-solving, and giving advice causes resistance and does not allow the team member, or patient, the opportunity to come to their own conclusion. There are times when it is appropriate to provide direction or answers, but counseling conversations are about what the other person is learning, not about your opinion or experience. Ask questions to help them see possible solutions: - “How could you look at the situation in a different way?” - “What alternatives come to mind?” - “What are you not considering?” Don’t back off or shut down if the conclusion isn’t the one you would make. Be careful not to force your answers or grow impatient with the pace of your employee’s own discovery. By asking the right questions, you can help the employee to carefully consider all options. When you’re able to truly listen, respond carefully, and resist the urge to give your own solution, you have the basis of a counseling conversation. It shouldn’t matter if the conversation was a planned counseling session or

Featured Article an impromptu moment, you’re opening the door to new thinking, new action, and learning.

Confrontation conversations

Have you been avoiding a tough conversation? Once again, you’re paying a high price. When negative attitudes or behavior goes unaddressed, they often become the norm. Many of us tend to think in terms of confronting a person, but what if you confronted an issue instead? What if, instead of butting heads, each of you went side-by-side to find the answer? Instead of placing blame, a confrontation conversation should clarify the issue to overcome barriers that hinder relationships. It takes courage. It’s easiest to start by knowing what to avoid. Never start a confrontation conversation with: “How’s everything going with you?” - This is not only dishonest (everyone knows things are going badly), but this also puts the other person in the driver seat by allowing them to start the conversation. A complement. - This tactic often confuses the issue and distracts from the real one. Also, you condition people to brace themselves every time you offer a positive remark. Too many “cushions” - Although your intention may be to soften the blow and protect the other person’s feelings, too many cushions distract from your message.

Utilize a confrontation conversation whenever you need to: •

Address an attitude, behavior or performance issue.

•

Save the implementation of a new system or technology on the brink of failing.

•

Confront tough issues confidently and skillfully.

•

Clarify what is at stake if nothing changes.

•

Increase professionalism through honest, respectful dialogue.

It’s important to be very specific and factual during the conversation. Instead of making a vague comment: “You need to pay more attention to details.” Let the team member know the exact detail in question; “The nightly deposit did not balance and was short $357.”

Not only should details be specific; detailed performance guidelines are also in order; “I want to go on record here to say that if you continue to report to work late disciplinary actions will be taken, which could include being suspended without pay or possibly termination.”

Starting the conversation: •

Identify the issue. - “I want to talk to you about how (a specific behavior or situation) is affecting (me, the team).”

•

Identify a specific example that illustrates the behavior you want to change. - “For example, this morning…”

•

Describe your feelings about this issue. - “I’m feeling (frustrated, angry, upset, embarrassed, etc.)”

•

Clarify consequences. - “When the first patient of the day is not seated on time it causes us to be late with patients for the rest of the day. If this happens again, you are going to be assigned to the afternoon shift.”

•

Identify your part in the situation, if any. - “I should not have lost my temper or raised my voice.” Or “I should have spoken up sooner.”

State your desire to resolve the issue. Reassure the team member that you are not blaming or complaining, only how you want to figure out a way to make things better by working together. Provide an opportunity for the other person to respond. “What do you think?” Or “How do you feel about this?” If the person starts to interrupt, explain that you want to finish what you have to say and then you will turn it over to them. I find the ability to effectively confront a team member is a skill that no leader really wants to develop. The delegation conversation involves knowing what you want to accomplish and then selecting the right team member(s) to get it done. Now it’s time for the most difficult part of delegation, “letting go”, entrusting that your team members will

take the ball and run with it. This is going to require an understanding that they may do it in a way completely different from how you would do it. To let go of perfection, you need to decide what’s more important to you; having the work completed to perfection a.k.a. the way you would do it, or having it completed successfully even though it may be a different way. Don’t be surprised to find that when you give your team members a little leeway, they discover new and better ways to do things. As a dentist, you need to focus only on the items that will add the most value to your practice. In other words, focus on the things that you, and only you, are capable of doing such as dentistry and treatment planning. Delegate the rest, like paying bills, maintaining equipment, small repairs, fabricating provisionals, taking pictures, etc. You see all of these tasks can be accomplished by someone else. Learning to delegate tasks to others will save you a great deal of time and allow you to focus that time on tasks that provide the highest value to the practice. Besides freeing up your time, delegating, when you do it right, provides valuable opportunities for your team to develop and learn. Identify tasks that can be done by others. What responsibilities can you realistically and legally assigned to someone else? Identify tasks that another employee can accomplish nearly well as you can, or better. You’ll save time and energy, and your team members will expand their skills allowing you to get more done. Select the right team member. Determine what tasks should be done by each position in your office then assign the task to the one who can accomplish the job. Clearly communicate your expectations. It’s important to be specific about the requirements of the task; measurable results, the importance of the task to the practice, a deadline, and so on.

Featured Article Step back and let go. Once you detailed your expectations, it’s time to get out of the way. Allow the team member to perform the task without any micromanaging from you. It’s okay to check on their progress, but do this without looking over their shoulder. Your concern should be with the result, not the process. Don’t allow the task to fall back into your lap. Delegation means you must relinquish control. Resist the temptation to take back the task because you can do it faster or better. Likewise, don’t let a frustrated or lazy team member try to return the task to you. Delegation requires perseverance on both your part and the team member’s. When it comes to having a delegation conversation, not only does communication need to be clear, and consistent, but you also need to make sure the team member has access to all of the information. Trust is one of the most important factors when it comes to delegation, and it goes both ways. You need to trust that your team member will complete the work they are responsible for, and your team members need to trust that you are giving them all the information they need to do the work. Then be available to back them up when necessary. Effective delegation conversations can be the answer for the time challenged dentist/business owner who is struggling to find balance between their professional and personal family life. When you learn to have an effective delegation conversation, you’re not only giving yourself time to focus on the most vital activities, but you’re alleviating the pressure of always doing everything yourself. No micromanaging either. If you do, you will zap the energy, passion, and ownership right out of the team and you’ll end up doing the task yourself. Remember, your goal is to delegate, recapture time for higher level tasks, develop employees, and achieve success.

Terms

Returns

Orders over $10,000 require a signed purchase agreement and a 15% down payment. The balance is due on or before delivery of the equipment. Atlanta Dental has many equipment financing options.
