Confessions of a Franchisee By Heather Hickey, Espresso Essential Franchisee What first attracted you to Espresso Essential as a potential Franchise?

What has been your experience since beginning?

Heather: We moved to Port Macquarie, and I had been in several businesses for most of my working life. We had a personal friend who was a business broker and nothing really ignited our interest. I said to my broker, “What have you got on your books, that has the most potential?”

Heather: “An upwards rollercoaster. It’s always heading upwards but it has its ups and downs as you go. We’ve been most impressed with the market response to what we offer. It’s been extremely good. It’s a system, that if you apply yourself and do it properly, you can’t help but succeed.

He said, “Coffee, but not just any coffee business. You need to take a look at this.” And he sent me to a website.

You look around our network and we have all kinds of people. Different ages, different backgrounds, different personalities. And you see success everywhere.”

With so many coffee based franchises available, why did you buy an Espresso Essential Franchise? Heather: “This is a horse of a different colour in terms of this business. We’ve got sales, service and supply. We’re not whizzing around selling cups of coffee out of a van. This is a unique business model. We have covered lead generation techniques before Bob Lyon but, what we haven’t covered in as much detail is what exactly you should be doing with those leads once you get them. And if you read many of their ‘newsletters’ there is very little content … almost all of it is their next big pitch of a product or affiliate promotion. Doesn’t work with me and I will bet it doesn’t work with you.

So what does work in nurturing your prospective clients? First, let’s have a look at how leads are generated with the typical small business owner. 1. They put up a website and offer a newsletter 2. They attend or display at trade shows and collect cards or information from others 3. They run Yellow Page ads and hope for a phone call 4. They run advertisements and expect the leads to come rushing in 5. They rent lists and attempt to find prospects and buyers through the follow-up 6. Networking, word of mouth, and any one of the 100 other techniques you can use for lead generation

The problem with these techniques? Each one of the techniques work, but most of the potential prospects are not itching to pull out their credit card and hand it over to you right this very second. 14 Australian Business For Sale ®

They are doing some research. They are looking around at you and your competition. They are planning out for the next few months’ purchases.

But most of them have zero intention on buying right now. … So the sales people who follow up with the leads say they are poor quality leads. … The newsletter you send out goes to prospects of every level of buying interest. (Usually the follow-up is the same for everyone, no matter how serious they are right now about buying). … The conversions are low and people say that the marketing isn’t working. Up to 95% of the leads you get through your website are only there for research … and have no intention on buying at this time. They may be planning for two weeks, two months, even two years out. According to the respected research firm Marketing Sherpa: • 82% of your potential prospects say content targeted to their specific industry is more valuable and keeps them in your funnel • 67% say content targeted to their job function or business interests is more valuable • 49% say the same for content targeted to their company size (I would bet that you have a percentage of your leads that run very successful businesses, or are considered ‘affluent’) … are you treating them the same as everyone else? • 29% prefer content targeted to their geography If you treat them with some respect and slowly nourish their hunger for research and information, you can convert up to 70% of your leads into buying clients over time (In touch Research Report). • Make sure you take the time to segment the leads out as early as possible in the nurturing process. Flag them with details on where they came from, search words they used, etc … the more detail you have in the

process the better the results will be. • If you have a simple questionnaire that goes out to them and has some interactivity built into it (forms, WebPages, survey forms, etc), it is very simple to flag each prospect with the level of interest they have in buying. Even better, find out with open-ended questions what type of information they want right NOW. • Give them options to increase (or decrease) the frequency of communication. If they only want information once a month, make sure you don’t inundate them with weekly or, worse, dailies. They will be gone in a flash. Or, if you start them out with bi-weekly, and they tell you (through triggers you help them act on), they want twice-aweek e-mails … give it to them. • Create campaigns to win back inactive buyers. I was just talking with my neighbour last night and he runs a plumbing company that does $100,000 a month in distribution. His biggest problem … the sheer volume of buyers he has limits how much effort he can put into his inactive buyers. He estimates if he could get even half those buyers back, he would increase his sales by 40%. • Test (and measure response) using HTML newsletters vs. text e-mails. BOTH work … and it is very dependent on your business, industry and prospects. Saying HTML only or text only is ridiculous. There are no standards for what type of e-mails your prospects want … only THEY can tell you. HTML emails look slicker and more corporate … text e-mails are much more personal and perfect for building a stronger bond with your buyers (based on my tests and results). • Look for trends in buying patterns. Note the time it takes for a Google lead to convert to a first-time buyer, then a second-time buyer. Compare that with offline lead generation ads. Compare those numbers to social media leads. You will start to find some very profitable trends here and you can easily change your entire follow-up sequence to tailor itself to the lead source and buying conditions you find.

• Map your content delivery schedule to the buying patterns of your prospect. If you find out that leads falling into category X typically buy within two months … then plan your follow-up sequence to build up to a two month sales cycle (lots of quality content up front … slowly over time starting to introduce promotions in small pieces). If prospects in category Y buy within two weeks, you have less time to warm them up so make sure what you do is packed with content and some promotion right from the start. o What three types of buyers do you get in your sales funnel? o How quickly does each type of buyer make their first purchase? Their second? • Use the content you already have. The biggest excuse I see and hear is that the business owner needs more time to develop “perfect” content. Meanwhile, the most effective way to do it is to leverage the content you already have now and build it into the funnel "as is" to see what the results are. As you get your measurements in, you will see the areas that need help and those that are perfectly in the right time and place. • Build in fast-track paths IF your prospects want them. Find ways to initiate a trigger with your prospect base that moves them to a new prospect system. For example: They may have entered into your funnel thinking they would take a few months to look around and find the right solution. But three weeks into the cycle you have an offer for a download, or a survey, or a sales call. If they take you up on it, you want to move them from the three month buying cycle into the one

month cycle. Again, testing will show you which buyers are more likely to respond to which triggers … and quicken their buying cycle. • Recycle your leads. Implement a new system that automatically puts them back in the funnel (or in a slightly modified funnel) if they haven’t taken the desired actions in the typical buying cycle. For example: I worked with a land developer selling homes. When I dug into their leads and the follow-ups, I found many leads they got from their website and trade shows that were NEVER followed up on properly. When we got in touch with those leads, we found that over half of them bought from a competitor because they hadn’t heard back. Now the developer’s system automatically puts them in the appropriate funnel and recycles the sales system every 90-180 days (depending on their level of interest). • Leverage the phone. Yes, the trusty old phone can make a huge difference in the sales cycle. Flag your prospects to receive a quick introductory phone call from a sales person (or yourself ) after they have been in the cycle for ____ days, weeks or months. Hardly anyone uses the phone in their follow-up anymore, so this will add a very nice touch to your sales system. Even better: On the phone call, tell them about a free gift you have for them. Give them a link to claim their gift, without any hook or ‘catch.’ • Every month/quarter/ year you should analyse your follow-up system to find hidden opportunities … and gaping holes. Some of your systems will consistently convert prospects to buyers … others will need more of your attention and new content to test. Ultimately you will find the magic combination that works

like a charm for every level of prospect. Once you do, make sure the numbers don’t change due to changing buyers’ preferences, new technologies, or changes in the economy. “Successful organizations cannot afford to spend money generating qualified leads that slip through the pipeline when they do not result in immediate opportunities.” This is common sense stuff here … we all know inherently that we need to find leads, convert leads to buyers, then find ways to keep them buying.

BUT, despite the simplicity in the model, do YOU follow it? Do you document your process? Have you ever taken a detailed look at HOW the leads come in … WHAT they do first … second … WHEN in the process they are most likely to buy … WHO specifically they are …

Yes, it takes work. But it will be the MOST PROFITABLE work you can do. If you invest a week finetuning your lead-nurturing system, and it converts 20% more prospects to buyers than you did before … how much is that worth to you in the next six months? And if your new systems consistently convert 20% more from here on in … what is THAT worth to you over the next six years? Do the math here … the week of focus time is WELL worth it.

Innovation Centre Sunshine Coast CEO Colin Graham said while interest rates had now been on hold for nine consecutive months, uncertainty resulting from natural disasters around the world and debt levels in the US and parts of Europe was reverberating around the world. “Business in many sectors in Australia has been subdued with many entrepreneurs taking a cautious approach to commercialising new ideas, but with the right advice and support there can be some very good opportunities for them,” Mr Graham said. “In fact, getting the kind of expertise and support an incubator like the Innovation Centre can provide can effectively flip the statistics on business success rates.” The Australian Bureau of Statistics reports that of the new businesses registered during 2007-08, more than 28% did not survive past one year, while worldwide governments were recognising the importance of quality business incubators in improving long term success, jobs creation and economic development. In contrast, the Innovation Centre has achieved an 84% survival rate for all companies supported since its establishment in 2002. “Entrepreneurs are often experts in their own field but starting a new business is not an easy task at any time, so it is vital that they get the right advice and support to boost their chances of success,” Mr Graham said. Tips for selling an existing franchise By Jason Gehrke with the their franchisor’s current franchisee selection criteria applied at the very start of their sales process. Here are some other tips on selling an existing franchise business: Jason Gehrke

Set a realistic price

Franchises are like any other asset and can be bought and sold. Franchisees can make money out of their franchise in two ways – through the profits while they are operating, and through a capital gain when they sell.

Many business and franchise resales fail to sell because the owners have set too high a price. In some instances, the price is based on a figure the owners need to reduce or clear their business and personal debt, plus a premium to recover their “sweat equity” or unpaid effort in operating the business.

But franchisees have little understanding of this obligation, or the sale process overall, and need help along the way. Under the Franchising Code of Conduct, a franchisor cannot unreasonably withhold consent to the sale of a franchise. The nature of what is “unreasonable” may differ from one business to another depending on the specific circumstances of that business and industry. Rather than go through the process of finding a buyer and getting upset if they are rejected by the franchisor, a selling franchisee should familiarise themselves

Unfortunately this approach often defies conventional business valuation models based on profit multiples, which vary from one business type to another. The result is that businesses are listed for sale (and sometimes sold) at grossly inflated prices that have no bearing on their true market value and will inevitably cause difficulty for the new operators to achieve an acceptable return on investment.

Small business owners frequently (including franchisees) load their businesses with personal expenses such as leases for private motor vehicles, mobile phones, non-business repair costs charged to the business as repairs and maintenance, additional wages for family members, education and travelling costs, and so on. Such practices significantly distort and artificially lower the true performance of the business. When a multiplier is applied to the profit to determine the value of the business, the overall price will be lower than if “true” profit had been used. Alternatively, a price can also be so great that its profit multiple would appear so high as to make it impossible for a buyer to make a reasonable return on their investment. Of course business owners attempt to get around this by

providing an estimation of their personal chargebacks to the business so that a potential buyer must read the Profit & Loss statement and Balance Sheet with a grain of salt. On top of this, further creative accounting may result in an alternative set of financial statements which may artificially reduce turnover for those franchises where royalties to the franchisor are calculated as a percentage of turnover. Somewhere in this conflagration of excessive costs to reduce profits, and lowerthan-actual turnover, might be the real performance of the business, but only if the buyer can work this out for themselves.

Provide an Information Memorandum When the Franchising Code of Conduct came into being more than 10 years ago, it originally required both franchisors and franchisees to provide disclosure information in the event of a resale. The requirement for vendor franchisees to provide disclosure was removed shortly afterwards, but the usefulness of providing information from an outgoing franchisee to a prospective buyer remains. This can be by way of an Information Memorandum which outlines key data about the business, as well as its track record of financial performance. The best way to approach an Information Memorandum is to think of it as a business plan in reverse, summarising the financial and non-financial achievements of the business to date.

However, selling a franchise, like any other small business, takes time and effort. This is further complicated by the requirement in most franchise agreements that any buyer must be approved by the franchisor. It is generally accepted that the franchisor will apply the system’s thencurrent franchisee selection criteria, which may be more stringent than the time when the selling franchisee originally joined the system, particularly if they joined a number of years previously. This requirement to meet the selection criteria is designed to protect and maintain the overall integrity and operating standard of the franchise system, but franchisors cannot abuse this right of veto.

Inquiries received by the franchisor may be for locations anywhere in the region, state or nation, and may primarily be for new or greenfield sites. Furthermore, these inquiries are yet to be qualified into acceptable candidates that meet the system’s selection criteria, and finally, the price offered by the selling franchisee may be too expensive compared to the cost of setting up a new location for a potential buyer. It is therefore essential that selling franchisees also seek their own potential buyers by conducting their own advertising (subject to the franchisor’s approval) and listing with one or more business brokers who service their area. Brokers often have an ongoing stream of inquiry for businesses in their area, and in reviewing the business for sale prior to listing can help the franchisee determine a realistic market price for their business.

Talk with other franchisees Once a franchisee has decided to sell their business, they should also inform other franchisees of the same system in neighbouring sites or territories. These franchise colleagues will have an interest in the sale because the sale price may provide

a benchmark to help determine the value of their own businesses. Also, adjoining franchisees may well be potential buyers in their own right, and able to move more quickly to settle a sale than a complete newcomer because of their existing operational expertise and cultural affinity with the system. Also, existing franchisees will have a better understanding of the creative accounting that may appear in the seller’s financial statements. Furthermore, existing franchisees will generally have a greater likelihood of being approved by the franchisor (so long as they are operating their current businesses in compliance with the franchise agreement), and the need for an extended handover from seller to buyer will not be as great compared to selling to someone from outside the system.

Set an open timeframe Businesses can take a long time to sell – months or even years depending on the price, location, industry, sale conditions and other factors. Franchisees and small business owners often make the mistake of setting an unreasonably short fixed deadline to sell the business, then panic or blame the franchisor, the business broker or someone else when it doesn’t sell in that timeframe. Often these timeframes are set by the next thing that a franchisee has

already committed to move on to, such as another business elsewhere, or a return to the workforce often for a former employer or colleague. As the deadline approaches for the franchisee to commence their new undertaking, their desperation to sell increases, and with it, the pressure they apply to their franchisor and their business broker to find a buyer. At the same time, the price becomes increasingly negotiable and the franchisee can potentially cost themselves a lot of money by selling at a much lower price in order to meet their next commitment. The reality is that the business will take an unpredictable length of time to sell, and in that time the franchisee really needs to keep operating at full steam to maintain both the financial performance of the business, as well as their own motivation.
