Lateral restraints… What, Where, When, Why…and by Whom?

We have all seen the Truss Design Drawings where there are a slew of Continuous Lateral Restraint (CLR) indicators on the webs indicating that they need someone’s attention. Does that someone (most likely the installation contractor) know what you know about the need for this special attention? Are they going to install the CLRs and necessary diagonal bracing to permit your trusses to perform as designed? Let’s have a look at the 5Ws.

What is a Lateral Restraint? The Building Component Safety Information (BCSI) booklet defines Lateral Restraint as: A structural member (typically lumber or metal) installed at right angles to a chord or web member of a truss to reduce the laterally unsupported length of the truss member (ANSI/TPI 1 has similar language). OK, the Lateral Restraint is required to reduce the buckling length of the member in question, what makes it become ‘continuous’? Let’s again look at the BCSI. A Continuous Lateral Restraint is defined as: A line of structural members (typically lumber or metal) installed at right angles to a chord or web member of a truss to reduce the laterally unsupported length of the truss member. Continuous restraints happen when there are several like members in a row needing the same buckling length reduction. Where do lateral restraints need to be placed? The location or locations of lateral restraints depends on the forces within the member. When the forces exceed the limit for the member length a single restraint will be tried at the member centerline. If the force is still too high, a second restraint will be located at the member third-points. ANSI/TPI 1 -2007, Chapter 2 places the responsibility for specifying the location(s) of Required Permanent Individual Truss Member Restraints on the Truss Designer or Truss Design Engineer. The Method of Restraint is the responsibility of the Building Designer. By reference, ANSI/ TPI 1 is a part of both the IBC and IRC.

When do Lateral Restraints become necessary? Lateral Restraints (and diagonal bracing) become necessary to prevent deformation when lateral loads are applied to the member and/or the accumulation of compressive forces within the member exceeds limits. Different species, sizes and grades of lumber have differing compressive strengths. Why do we need these Lateral Restraints? Can’t they be designed out of the truss? Many times it simply depends on your objective when designing/bidding the job as to whether you try to eliminate or minimize the number of lateral restraints required. If low price is your objective then you’re probably not going to bother to flip, up-grade or up-size the web to eliminate the necessity. If, on the other hand, you’ve discussed this with your customer and have promised to eliminate them whenever possible, you’ll do whatever it takes to get rid of them. When they are necessary, you’ll want to share that

info with your customer so that they cover the material and labor for the known CLRs. Where does it state whose responsibility it is to install the lateral restraints and associated diagonal bracing? The ‘Who’ question is also answered in ANSI/TPI 1, Chapter 2. Sections 2.3.4 & 2.4.4 clearly specify that the installation of Temporary Installation Restraint/Bracing for the truss system and the permanent truss system Lateral Restraint and Diagonal Bracing for the completed building is the responsibility of the Contractor. OK, for a minute let’s assume that the required Lateral Restraints not installed, now what? My friend, Dave Motter, PE, at Louws Truss in Burlington, WA addressed this very topic during a presentation at the 2010 BCMC the last time we were in Charlotte. Dave reported that that actual load carrying capacity of a truss without required CLRs installed could be reduced by as much as 75%. Does anyone think that the installation contractor knows that? Does the Building Official know that? What about the Building Designer? How do we think the occupants of the building would feel about this ‘cost saving’ measure being taken with their building project? This raises a few more questions and may perhaps warrant a discussion on the topic with your best customers. 1. What do CLRs really cost the installation contractor and does he willingly accept that cost? 2. How is the installation contractor supposed to know what restraint and bracing is required when bidding the job before the deferred truss submittal is available? 3. What price is the customer really looking for when they ask you to produce a bid? Do they really want the lowest invoice price or are they more interested in what the job has cost them as they walk off the site? After all, it is that price that determines if the job was profitable or not. Having these types of conversations with your customers is rarely detrimental to your relationship. It may even provide you with an advantage over your competitors. Good things happen when they know that you’ve got their back. In addition, the education they get from the conversation will help to assure that the CLRs that are required will actually get installed.

Anyone who knows me to any degree will tell you I am not a sports fan. I do not follow any professional sports or know much about the players and culture. So it may surprise you to have me compare component manufacturing (CM) to baseball. To be honest, I mean to compare the management practices of the Oakland A’s, whom I witnessed in the movie “Moneyball,” which was based on their 2002 season. What I saw in this movie shocked me because I witnessed the same human behavior I deal with in my professional career as a consultant in our industry. In a nutshell, the general manager, Billy Beane, did not have enough money to hire the very best players to get the winning results he was tasked to achieve. If he did the same thing as always, he knew the results were going to be the same as they had always been before. So instead of recruiting players the traditional way, with the tried and tested method of scouts looking for the best players and then relying on the highest bidder to win, he broke all the rules. He used what many now call a sophisticated “sabermetric” approach to scouting and analyzing players (pure empirical analysis). What do you think the resistance in the team and especially the rest of the management group was like when he implemented these brand new ideas? Again, Billy was telling people that their old methods were no longer going to be used. There was a torrent of resistance. This was a great example of what happens when we implement changes to what we think are the best methods that most of us have been following for years. Think about it for moment: Do you really think managing a sports team is all that different than managing a CM plant? Both have a need for qualified personnel who have a set of skills to perform tasks so that stated goals can be achieved. Human behavior is the same on a baseball team as it is in the CM shops and office. All of us want to achieve something and to be recognized for our achievements. But the management practices of motivation and benchmarks are not what I want to explain. What was most important was that the implementation of change itself caused General Manager Billy to endure a storm of resistance. Because he prevailed, his team went on to create the longest winning streak in baseball’s history: 20 games. He broke all the rules, and it changed baseball and every other professional sports team forever. (I recommend watching the movie.) Human nature is the same everywhere. I constantly hear the same types of things Billy heard from everyone: • “I have 40 years’ experience and know what I am doing!” I never doubt someone’s experience and deep knowledge, but have they been exposed to better practices and embraced them in those 40 years? • “We have always used board footage, sales dollars or number of pieces, and it is good enough!” These will never give you consistent benchmarks, so they are not

reliable. There are better methods. “We have a labor shortage (shop and/or office) because we cannot find the right people!” There are ways to afford attracting better talent and getting more from what you have, but you are fooling yourself if you think somehow the world has changed and that the people are no longer available. • “My plate vendor will let us know what the best practices are and his/her advice is free!” Yes, trusting your plate vendor was like trusting IBM stock value in the 80s. No one ever got fired for buying IBM stock. (Ask anyone over the age of 45 what IBM was to understand.) Just like in your company, if you tell people your truss plate vendor provided the software, equipment or idea, you are somewhat protected from the “radical” change. They are a safe, reliable resource. But you are seriously mistaken if you think their advice is unbiased, free or really the best idea. Ask the salespeople in your company if they try to keep out any CM competition from their own customers. Do you think your vendor is trying to prevent you from any and all suppliers of service and sales? Is that really in your best interest? The answer to that is no, it isn’t, and it is costing you a great deal of money because you never knew you were failing to realize it. Implementing change is difficult in itself because it is time-consuming and we can make mistakes. Failure is something we all do our best to avoid. Using older tried and true methods appears safer and creates far less resistance from the groups. But implementing change can and does provide results far more than many of us would initially believe. Having someone actually showing you what those changes are and how to make them mitigates the risk and lowers the cost dramatically. But you have to tell yourself: no more excuses, the time to start is now. • You have told yourself time and time again that you can’t spare the time right now. It really is never a good time because something is always more pressing, no matter what time of the year. Tell yourself that the time to start is now, and you can roll out the changes at the best pace possible. • You told yourself that you have trusted your plate vendor too much and that you really shouldn’t do this to the degree that you do. The free advice is actually costing you a great deal of money. When you look beyond your plate vendor, you can call upon many others who have taken the risk and view their testimonials. They are all saying it was well worth the fees paid and the effort required. Billy was able to change professional sports forever because he no longer accepted the status quo and was not going to listen to the excuses anymore. Just like baseball, wood truss and wall panel component manufacturing is changing. Actual tried and true common-sense methods are ready for you to embrace and will make you more money. •

When I had control of the reins at Imperial Components/TruTrus, it was always my passion to grow the business and find new ways to be more efficient. But, I learned in my early management years that businesses succeed not just by growth, but also by paying attention to the numbers. Like most managers, you would rather spend your time on favorite activities; sales, design, production, logistics, customer interaction, etc. Some of us live for the hands on part of our jobs that we like and dread the number crunching, budgeting, planning, bill collecting, and payroll side of our business. Yet, our priority every week needs to be focused on our company’s numbers and the ability to know exactly how we are doing. As part of every managers tasks each week, a review of the numbers, the accounting side of the business, will allow us to build a base for future success and growth. What’s in front of us (our windshield) is often foggy; but what is behind us is always clear. We can cut the fog in front of us by being better planners and analyzing what’s ahead. Knowing our cash flow, our booked production, how much profit each job contributes and what expenses will be each week, allows us to plan our cash flow and what is required to run the business. That is a simple way of looking at it, but you need to know how much money you are going to need each week to meet your payroll and purchase materials. In most component plants, materials costs are about 47% and labor and salaries are 37% then figure all your other costs and you get a sense not only on what you need to have in sales, but more importantly profit and cash flow. On a very simple basis, if you know that you have $100,000 in production you need to build and ship next week, you know that you need $47,000 in materials and $37,000 in payroll costs. Now there are certainly other costs in the business to consider, but knowing your cash requirements and building a cash flow model will allow you to stay ahead of what collections you need to be each week to support the business. You can count on the numbers in your business. They drive the success we have by the same amount that we count on the products we build and the team we have working for us. You may not like the numbers, or spending the detailed time to review them, but they do need to be a priority for you. The numbers will allow you to continue to grow your business and meet the needs of your customers. Interpreting the Conversation Trend Analysis •

Forecasted Decision Points propose a 4-week decline, Memorial Day thru July 4th, with a two week reversal over the "cookout" holiday break. 6x10 Historicals forecast accelerated downside momentum mirroring the FDP, with a summer recovery beginning late July. Sales/Production Ratios indicate mill order files have deteriorated over the last two weeks. SYP buyers took longer to replenish and now dealers, treaters and truss plants are well covered.

Lumber Market Summary Many wholesalers and distributors proclaim that dealers are still under bought, however dealers disagree. Dealer buying has declined from three weeks ago, which is no surprise, rather it has been expected. Mill order flow has lost upside momentum, yet producers are clinging to current levels. Meanwhile, wholesalers under cut by $5-10. "Shipment insurance" loads are arriving, creating inventory accumulation. So why does the conversation continue to be "dealers are under bought"? Well, if I was sitting on a pile of excess wood, what conversation would I create...bullish or bearish. I could be real convincing back in my trading days. And how do we know our lumber market is sufficiently bought? Five weeks of rising prices confirm inventory accumulation...and now? Now we begin the most bearish four week trend of the year...Memorial Day thru July 4th. •

Buying Strategy...Regardless of what you hear, what you think...historically, lumber prices should fall $30 or more over the next 4-5 weeks. Delay purchases.

Selling Strategy...With prices forecasted to decline 10+% by July 4th, it makes sense to give up a few bucks before the declines become contagious.

Generally speaking, prices of North American dimension lumber and panel products have found a floor for this year’s home building and renovation season. There continue to be relatively minor fluctuations in specialty products like Douglas fir, and in panel. This is nothing resembling the volatility of last year, with $100 swings in both directions twice over the course of a year. The price of benchmark lumber commodity WSPF KD 2x4 &2&Btr remained level for the second half of May, at US$346 per thousand board feet (mfbm) [net FOB mill]. This is $2 higher than one month ago, at US$344 mfbm, and $20, or 5.8

per cent, higher than US$326 mfbm for the same time in 2013. Both US and Canadian lumber traders reported limp preholiday demand, which does not bode well for post-Memorial Day long weekend in the US. Usually this event marks the beginning of annual ‘honey-do’ lists for DIY, home improvements, and renovations. The next couple of weeks of wood price trends will indicate whether secondary suppliers and large retailers sold good volumes. A further depressed lumber futures board did nothing to improve sentiment this week, however that financial hedge has been exceeding bearish for the past many years. The inside word with forest product industry players this year is that hot US remodelling and DIY activity, as well as continued stable demand for industrials, are keeping North American lumber supplies lean. Many agree that — barring an extreme circumstance — lumber manufacturing volumes have stabilized and solid wood prices have found a floor. A noticeable stocking-up by major lumber wholesalers and the big box stores about a month and a half ago had lumber traders buzzing about positive numbers for US building and renovations this year. The US Memorial Day holiday is acknowledged as the unofficial start to summer holidays and outdoor housework. The following couple of weeks’ retail lumber sales will provide indication of lumber demand for the rest of this season.

It is perplexing why most small to midsized truss plants [as well as dealers, treaters, reman’s] put all their lumber buying eggs in such a small basket. Lumber is 50% of their costs and many, if not most of them buy from brokers rather than mills, due to cash flow. They cannot, or choose not, to pay mill terms for discount, 1%10 ADI, and mills don’t want to sell net 30 customers. Instead, buyers pay a broker 4-5% to use them as a bank. That is 5% every time they buy, not annually. 5% on the same $100,000 line of credit that revolves in 30 days. That is 60% annually...$60,000 per year interest. Even if partnering with an investor and generously paying a 15% ROI they could save $45,000 per year for every broker that gives them $100k line. And, multiple brokers are required because $100,000 only buys 10 trucks per month. That is assuming you find a generous, risk taking broker. The reason a broker makes 5% margin on net 30 accounts is statistically speaking, they are high risk for becoming 45-day receivables which are negative cash flow businesses. 45-day receivables are even higher risk for becoming 60-day receivables which is a giant step towards insolvency. It’s all about protecting for a worst case scenario. The only escape is discounting your invoices.

There is another course of action. Squeeze the market by working the volatility. For example, 2x4 #2 prices change an average of 2.18% per week. Many weeks prices don’t change, which means when they do move it is often more like 3% weekly. $10-15/mbft. Anticipating those moves, up or down reduces your lumber costs.

Here is a perfect example. Memorial Day through July 4th is the weakest lumber market of the year. Prices will likely fall 10-15% over the next four weeks. Buying on Friday each week, after “print” will get you lower prices. Delaying for two weeks could likely save 5%. That is $15-20 per thousand...$350-400 per truckload.
