Can we really eliminate the CLR?

In the last Question of the Day article we addressed Lateral Restraints and the What, Where, When, Why…and by Whom? (See article at: http://goo.gl/MQUQ5U).

Today I will go on to suggest that perhaps it might be a better idea for us as component manufacturers (CMs) to attempt to eliminate the lateral restraints all-together and therefore get rid of that hidden cost to our customers/ installers. Have you ever thought about what it cost to purchase the material and install the continuous lateral restraints (CLRs) that we so often depict on our Truss Design Drawings? What about the necessary diagonal bracing required to stabilize or tie-off the CLRs. Don’t forget that this work needs to take place after the trusses are installed, so the installation crew will be working up inside the erected trusses, not down on the ground or floor. Folks just don’t move so fast when they are up inside the framing.

My friend Dr. Frank Woeste, retired professor at Virginia Tech University, reminded me after reading the last QoD article of an article that he co-wrote with Dr. Dan Dolan and C.R. Underwood in Frame Building News (June 2001 PDF of article attached ). This article explored the added cost of lateral restraints on agricultural trusses spaced 8’ on-center. The example in the article showed that with one 48’ truss design needing six (6) CLRs, just the cost of the lateral restraint material (exclusive if the diagonal bracing tie-offs or labor to install either) the cost of the truss exceeded the cost of a similar 48’ design where the CLRs had been designed out with a little effort by the truss technician. These principles do not and have not changed over the last decade or so. As the article stated: “We believe that contractors can save time and money by adding a bracing specification to their truss orders. For example, in addition to providing the data needed by the truss manufacturer and truss designer, an additional design criterion might be: Provide a

truss design that has a minimum number of web bracing points.” Just this weekend I was monitoring a LinkedinTM message board where people (truss manufacturers, designers, building inspectors, etc.) were commenting on all the buildings they’ve seen where the required CLRs were either not installed at all or were installed but never tied-off or stabilized. I believe that part of the reason for this is lack of education. How many of these webs/chords appear to need this additional restraint/bracing under the sunshine or man- loads encountered when framing? How many component manufacturers have ever had the conversation with their customer about the serious need for the restraint/bracing to be installed in order for the trusses to perform up to their design assumptions? How many Design Managers have had this same conversation with their truss technicians? We may be able to reduce the total amount of education that needs to occur by taking the lead in the CMs Design and Sales offices. I know, it’s going to add cost, but I think you all can explain that the real cost the installer should be worried about is the cost to walk off the job with a truss system that is going to perform as intended, not the invoice cost of a set of trusses that have all sorts of hidden expenses in lateral restraints, diagonal bracing and unknown labor.

What Are You or Your Company Really Worth? Now that the building economy is returning to some type of normalcy, people are once again questioning their rate of pay and the value of their company. Believe it or not, both have something in common when it comes to value. This newsletter will address key aspects that add considerable value a manager’s and company’s intrinsic value. I have performed a great many consultations in many different companies. Too often, I find the department managers and even the general manager (GM) is too caught up in the day-to-day task of work order processing. A good example is a design manager who is the most experienced designer and guides or instructs less experienced designers. Oversight of the tasks performed by the design group is basically each of the designers are doing their own tasks, without any real oversight and planning. In other words, the design manager is simply another designer and not taking on real duties of management. Now I ask you, what is the true value of the design manager if he/she is really just another designer with the title of design manager? The same can be said about the other department managers. They may have either not been taught the needed skill sets, or maybe they simply have not taken the time to impleme nt real management practices. Another reason may be that they were never really empowered to perform this critical role. Okay, don’t get too defensive now—hold onto your egos and bear with me please. If you truly want to be worth your salt and have bragging rights, ask yourself the following questions. Do you actually plan the daily tasks that are going to be done by the individuals and groups within your department? Or, do they simply take the next task that someone else has given to them or that they themselves organize? If you are not assigning the tasks, how do you know how well people are performing? How are you going to effectively schedule all the work order’s tasks for your area of responsibility? Do you actually have a reliable schedule, using reliable units of measurement—which shows all the work orders that are going to be done, are being done, and have been done—that is reasonably accurate? Can other departments review this schedule and coordinate their activities accordingly? Warning: if you say yes, that you do have this, ask someone like the sales manager—can they view any of the work orders and reasonably understand your schedule of when the tasks will be completed? Any salesperson should be able to realistically know when they would receive a quote or completed designs via a reliable schedule without having to ask the design manager or the people in the design room. Most of you hear this from salespeople all the time, “Hey, do me a favor and tell me when you think I can have this quote/print back?” If this is the case, why must they interrupt

the designers for simple work order processing and scheduling? Shouldn’t it be as simple as looking at a schedule and then the system process informs them of the expected time of completion? What is your method of review to make sure work from your department is being performed to company standards? Most of you verbally instruct others on the company standards and let them work on their own without oversight. Most managers claim they do not have time to properly review all the work being performed by their group. Oh really? So you have created a system where you must work alongside everyone else in your department and you do not have time. How much are the department mistakes costing your company because you do not have the time to properly create a system of double checking the work? And to be really frank, what are your company’s standards for your department? Are they conveyed only verbally and everyone is supposed to understand and follow? This is a very good question for the general manager. What are the company standards and how are they being disseminated, practiced, and reviewed by all the departments? This question is directed at the sales manager. Do the salespeople have to follow each of their work orders through the whole process to make sure everything is done in a timely manner? Do they have to speak with each department directly, via phone or in person, to get reliable information? How much time is being wasted on a daily basis because all the different departments seem to be functioning without proper scheduling and governance? Do the people within your team know at what level of productivity they are performing? The standard response from many is that they are working really hard and that they stay very busy which is a very poor response that shows undeveloped oversight. If you are the GM, go ask a salesperson, designer, and production employee how much work they completed the previous week and how effective they were. If they do not have an answer for you, how effective do you really believe you and department managers are performing? Now to the question of how much you are worth. If you have answered all the previous questions in a positive way, your value is very high. If not, what do you think the answer should be in a manager’s role? The most valued managers are the ones who implement system processes that meet the following criteria: a system process that is well defined, balanced with double checks, has an effective means of scheduling with reliable units for measurement and a daily performance review of productivity of all individuals. As far as the value of the company itself, if the system processes in place do not properly govern all the employees in an effective way, which I have described by examples, what do you really think the value of your company is? Be honest now, if you are the owner and you perform many of the daily critical tasks of work order processing, then your

company is significantly less in value because once you leave, you have to be replaced with someone of your skillsets or the company functions come to a grinding halt. A company that is able to properly function without the owner has far greater value on the open market. From time to time, I get involved with the sale of component manufacturing companies. One in particular who comes to mind has a well-managed, process oriented team in place in all the departments for proper oversight. A business like this can be very attractive, and in one example - 70 different potential buyers - industry and financial firms evaluated the purchase of this company. Think about that for a moment. Over 70 different buyers were seriously interested in taking a look at this one company. Why is this? Well yes, much was about their profit and sales but most of them would not even consider a purchase if not for the proper oversight and governance of the company’s functions. They considered this one company because once the current owners stepped away, it would continue to produce sales and profit without missing a beat. I have helped many companies with the implementing of better system processes for better oversight. Well-developed systems go hand-inhand with lowering the cost of manufacturing and improving the net profit, but also, the value of the company can improve. I have also helped companies who wish to have the best possible chance at the highest possible return on the sale of their company with a fantastic financial advisory group that has a great reputation. Companies have found helpful advice today can turn into money in their pockets, tomorrow.
