Addressing the Need for

SHARP WORKERS Overcome the workforce shortage by investing in existing employees through on-going skills and technology advantages.

T

he scene: A busy mid-size construction contractor office where owner-operator Bill plops into his desk chair while thinking that he and his incredible crew need relief... need help. "I'm gonna close my eyes for a minute," he promises, and dozes into a familiar dream where he's sifting through a stack of resumes of experienced, qualified workers all eager to work for him. He smiles contentedly until, "Bill! Bill! Are you sleeping? We need your help!" It is a scary world out there. Construction contractors, like Bill, know that in spades. They struggle

with tight deadlines, demands for regulatory-governed quality, better productivity, lower costs, more time in a day, and that ominous need for a competent workforce. The Associated General Contractors of America released a study of construction firms in the United States. A few key statistics in the Workforce Shortage Report include: • 8 out of 10 construction firms cannot find sufficient qualified employees • 19% are investing in labor saving equipment and tools that require smarter workers • 82% believe that it will be more difficult to find qualified workers over the next 12 months "As the U.S.-based construction workforce becomes increasingly thinly spread," the AGC report stated, "owners and managers of construction firms will be required to approach the problem of labor shortage creatively, in order to convert these problems into opportunities. A key to overcoming the labor shortage, in the construction industry, is to invest in current employees to increase their

skills, knowledge and abilities, as well as to support existing employees with labor saving tools and equipment." Investing in existing employees has definite advantages when compared to hiring new employees. • Current employees know how the company operates and manages its project sites. year. Consider also that hiring new employees with less experience and then moving them quickly into the field to meet demands may create greater risk. Clearly, on-going skills and technology training of existing employees can prove to be critical not only for retention but the success of the company. "The penalty for not keeping current with technology is longer project timelines," Ron Oberlander, vice president, Global Professional Services, Topcon Positioning Group, Livermore, CA, says. "Successful training focuses on the work process, which yields greater efficiencies and better results."

TRAINING IS AN INVESTMENT With the training emphasis on workflow, employees can develop a broader perspective on construction projects and all that goes into the tasks that culminate in their completion. The emphasis on work processes demonstrates a respect for the intelligence of employees and invites them to think in a partner role, which can strengthen their commitment to the job and the company.

"I've completed a couple of training programs conducted by Topcon and am scheduled for another in the next six months," John Poirier, project manager with Warman Excavating & Trenching Ltd., Waldheim, Saskatchewan, Canada, says. "It is well worth the time; and the cost is inconsequential compared to what I learn.

I'm getting trained by unbelievable trainers — seasoned experts with 20 to 30 years of experience with the company. They know the products, the market and understand the workflow." "Technology changes too frequently," Oberlander adds. "When we host attendees — distributors and end users — at our training sessions we focus on workflows and how the key features of our products and systems improve the productivity and efficiency of end users." With the strong job economy today, it is sometimes difficult to find talent to fill open positions. A benefit of training, and the power of easy-to-use technology, means that construction contractors can hire less-skilled talent. They can either send them to instructor-led courses or put them through e-learning-based training. Either way, the knowledge and skills gap can be bridged. Since every construction project is unique, and may require different technology and solutions, it is important — actually imperative — that workers at all experience levels engage in training regularly to remain up to date. "Think about the advances in consumer technology...such as the Apple iPhone," Oberlander says, "The innovations and high-powered processors that upgrade the iPhone annually are being used in construction equipment. Look at the displays and systems inside of a new excavator, dozer or other heavy equipment which now make them more productive to run and service; and in turn, makes the contractor more efficient and profitable." Oberlander went on to describe how GPS machine control has evolved during the past 20 years from little adoption of machine automation to a market where some machine manufacturers are integrating machine control technology direct from the

technology-provider's factory floor into their machines or even wiring heavy equipment so that they are capable of later adding aftermarket systems. Some government agencies are even specifying that contractors working on their projects must employ GPS machine control on their equipment.

STAY UP TO DATE Construction contractors struggle with the need to keep up to date on the latest technology and trends that make their projects more efficient, while attracting and keeping a full workforce in a tight labor market. The answers may be found in training both existing employees and new inexperienced workers on labor saving technologies with a focus on the work process, which yields greater efficiencies and better results. What do you tell others considering training? Poirier said, "'Go for it!' There is 100% benefit to training; otherwise you're looking at your technology being the world's most expensive paperweight. Training gave me knowledge and confidence to feel comfortable with the technology. I recently set up a new excavator using a system I had mounted on a different machine. It works great and would have cost me $42,000 to have someone come in and set up and initialize the GPS system on the excavator — all work I did myself." Clearly training can benefit contractors. It can add knowledge, skills and the confidence to succeed.

OmniPoly Power Trowel Blade As the popularity of polished concrete on large surfaces grows, so too does the demand for better tools.

T

here are two main types of power trowel blades: those made of high-carbon stainless steel and those made of plastic. Each comes with its own set of strengths and weaknesses. The patent pending OmniPoly Power Trowel Blade from the Valtec Group was created to combat those weaknesses.

Historically, power trowel blades have been made of a high-carbon steel. The downside to these blades is that the carbon sometimes transfers dark burnish marks on the concrete while finishing, which can become black and blotchy. Plastic blades were developed in the 1990s as an answer to that challenge, with further reinforced plastic blades entering the market in the mid-2000s. While these blades offer a more uniformed finish, they cost significantly more and still have some steel elements that can rust. In addition, the underside has a void or hole where the blades are assembled where concrete particles can accumulate and later fall out in the finishing process and cause scratching. Technically still a plastic blade, what sets the OmniPoly Blade apart is its

continuous bottom, meaning no void for particles to accumulate. It’s also made entirely from a special “omnipoly material,” which Jeffrey Snyder, the blade’s innovator and founder of the Valtec Group, says is wear resistant and will not rust, rot or corrode because there is no steel in it. “This allows the contractor to install the concrete with a uniformed surface, so you do not get those dark burnish marks,” Snyder explains.

LONGEVITY OUTWEIGHS COSTS Many contractors associate plastic blades with their high cost and traditionally have used them with limited use. “They were used primarily where they were specified or the contractor wanted to produce a really good uniformed, aesthetic, pleasing surface,” Snyder says. Because of the longevity of this blade material, however, Snyder says the cost per square foot is now better than using steel blades. And because the blades last so long, you have fewer blade changes, meaning less labor and time for the equipment to be down. “Time is of the essence in the industry with the lack of labor right now. To have people going and changing blades is a half hour of labor time that they could spend doing something else,” Snyder says. He adds that this added longevity and better price per square foot equates to the OmniPoly Blade becoming an everyday finish blade. Steve Lloyd of Lloyd Concrete was one of the first contractors to trial the blade. And while the blade is not an everyday blade for him, he says it is a great addition to his toolbox. “When we do use them, they perform like a plastic blade, but it looks like I’m getting at least twice the use,” Lloyd says. After wrapping up a large paving job at an airport, he was especially impressed by the appearance of the OmniPoly Blade. “There was no wear on the blades. They looked like they’d hardly been used, and we had performed 40,000 feet of work,” he says. Currently, the contractor primarily uses the blade on industrial floors and some polished floor jobs. “They can be used on a lot of different jobs, but if it’s not polished or colored I don’t really use them,” he notes. And though the contractor is careful to note that the

product is still in the early stages, so far, he is pleased with its performance. “[The product is] still young…but what I like about it is the wear part. They’re expensive; all plastic blades are expensive, but these don’t wear out like other blades do. If you asked me if I would buy them again, absolutely I’d buy them again,” he adds.

or firms engaged in heavy construction work, maintaining a healthy equipment fleet is both vital for project success and the successful management of capital expenses. Taking proper care of those heavy iron machines and vehicle fleets that keep projects moving is one of the most critical responsibilities today’s modern contractors have. For a contractor with a capital and operating budget of $10 million or more for heavy equipment, even a 1% savings on equipment costs could add hundreds of thousands of dollars directly to the bottom line. Properly maintaining equipment, however, means tracking and understanding the data that these

machine. This is when the machine is the most profitable but also when the incremental total costs of having that machine in your fleet begin to rise. Knowing where equipment stands in the fleet lifecycle can make a significant difference in knowing how each piece of machinery should be used on jobs, when to devote more resources to maintenance, and ultimately when to look at replacing equipment to keep fleets productive in the field.

WHY AIM FOR THE ‘SWEET SPOT?’ Beyond merely controlling equipment costs and managing maintenance plans, contractors rely on the optimum performance of equipment for nearly every facet of construction on the project. Having a truly optimized fleet of machinery is vital to keeping projects fluidly moving. By leveraging the mass volume of data that equipment produces and effectively analyzing it to find the true equipment management sweet spot, contractors are also able to: • Achieve more accurate job costing by understanding exactly how equipment usage (or non-usage) costs factor into the project’s overall budget and performance. This leads to more accurate estimates, which leads to more profitable projects and more work won. • Maximize equipment usage (and productivity) by evenly spreading equipment usage across projects and/or scaling equipment use to best serve current and future needs. A typical contractor wouldn’t pay the salaries of three employees to sit in the office each day and do absolutely nothing, but many contractors have equipment that is not being used properly, is sitting idle for long lengths of time, or is being misused on jobsites — all of which lessen the value on investment. • Maximize both the work life and value of equipment. By having data-informed strategic equipment

use plans in place, contractors can push that sweet spot even further out, extending equipment shelf life to gain additional value from their long-term capital investments. • Make smarter equipment asset decisions. When it does come time to make new equipment investments, having solid historical data and a keen knowledge of where equipment sweet spots lie for typical projects helps contractors decide whether to own or lease equipment, what types of equipment should be financed or purchased outright, when makes the best sense to sell or turn in leased equipment and more.

THE TOOLS TO MAKE SMARTER EQUIPMENT DECISIONS So, how can contractors achieve optimal equipment management? For data collection, technologies like telematics, mobile applications for equipment data collection in the field, and equipment capture technologies like Bluetooth and RFID are becoming more prevalent and powerful. The real hurdle for most companies is figuring out what to do with the data once captured. Few construction or financial managers have the time to parse and crunch the data on field operational costs on their whole fleet, combine that with data on incremental owning costs, and uncover the real rates at which their machines should be charged as costs against their jobs — a rate that changes over time for each machine. Fewer still have the time to track the trends in those rates to see when it starts to make sense to retire certain machines and invest in new ones. Yet, this is exactly what needs to happen if they are going to realize that bump to the bottom line.

The good news is that there are software applications — many integrated into existing construction ERP platforms — that can automate and streamline these processes, allowing equipment managers to take large sets of data, parse and analyze them, and create detailed reports. These applications help equipment managers know the real rates that should be applied to the use of the machines in their fleet and have information on hand to help with the difficult decisions of when to sell, buy or rent. When integrated into an ERP, this data can directly update job cost estimates and projections, ensuring that accurate bids are created and that accurate job profitability is recorded. If repair, maintenance, ownership costs and meter readings are diligently recorded for each piece of equipment, a company can accurately predict equipment lifecycles and optimal returns on investments. Creating historical data on the cost curves for owning and operating heavy equipment allows much more informed decisions about when to invest more in their fleet or when certain machines should be sold. Contractors can avoid the common problem of waiting too long to replace a piece of equipment. Using more informed data and metrics to create equipment benchmarks, they know when a machine will become more expensive to keep than it is worth.

The Skid Steer Saw When the job requires more mobility, the attachment really shines.

I

f you were to ask a classroom full of third graders what they want to be when they grow up, chances are at least a third of them would say a YouTube star. Since its inception 14 years ago, finding fame on the video platform continues to grow. So, when Matt Hephner uploaded a video of a custom saw he and his son Matthew Hephner built for their concrete cutting and drilling company Cuts Inc., it shouldn’t have been surprising how quickly it grew in popularity. Almost every day, the elder Hephner says he fields at least one call asking for more information about the saw. “I started getting a lot of people calling asking if we could build them, and so it has morphed into manufacturing. I have people calling almost daily from nothing more than that YouTube video,” he adds. The saw has been in production for two years. Last year, they sold about 10 saws, and today, there are 15 saws being used in the field. The one-of-a-kind saw attaches to a skid steer and is compatible with any diamond saw blade — two pieces of equipment nearly every contractor already owns. “We developed the saw 10 to 15 years ago for a project where we needed to do a tremendous amount of cuts in a short amount of time. We had to come up with a solution that was not yet available at that time, so we built this saw that attaches to a skid steer and finished the project ahead of schedule and under budget,” recalls Hephner.

FOR THE AVERAGE CONTRACTOR The skid steer saw attachment is designed to cut flat surfaces. It can also cut some vertical surfaces as long as you don’t go too high in the air, as well as things like concrete pipes, light poles, and sewer and drainage pipes. “Anything you’d normally put a diamond blade on to cut, that’s what this does,” Hephner says. He adds that it’s not concrete cutting professionals like himself that are buying the tool but the average contractor. “[The average contractor] doesn’t want to spend twice as much on a floor saw that has much higher maintenance costs, whereas this is just an attachment that he can keep on the side and use as needed just like he might use his broom, bucket or forks on his skid steer,” Hephner explains. Today, it is primarily being used for remediation work that involves cutting and removing old concrete slabs. Some contractors, which Hephner calls road

contractors, are cutting asphalt or concrete streets with it. Other customers are using the saw to mine blue stone or cutting other decorative slabs of stone. And one is using it to cut concrete panels. These types of jobs today are typically done with a walk-behind saw, but “where walk-behind saws are limited to a hard, flat surface — they can’t go across grass or gravel or mud — this is not limited. It can go anywhere a skid steer can drive,” says Hephner. The skid steer provides the hydraulic power necessary to run the saw. It also makes the saw completely mobile, allowing contractors to navigate any terrain. “When it comes to that job where you really need more mobility, it really shines,” Hephner adds.

PROVEN RESULTS The skid steer saw attachment was also used during a technology integration experiment by the U.S. Army Corps of Engineers. The RADR Technology Integration Experiment, conducted in August 2017, compared lighter and leaner equipment, materials and methods for small crater repairs on an airport runway to those used in the traditional crater repair process. While

traditional crater repair equipment and materials are highly capable, they are large, expensive and logistically challenging. According to Matt, skid steer use was at the center of this testing. The SS3600 and SS4200 concrete saw attachments from Cuts Inc. were chosen to compete against conventional concrete cutting tools. Testing criteria was for overall weight of the equipment, compactness for storage, daily maintenance, ease of use and, most importantly, speed. “The SS3600 saw attachment ranked lighter and more compact with less daily maintenance and, most importantly, faster yielding cut speeds of 1.41 to 1.64 ft. per minute cutting

15- to 18-in. depth 8,500 psi concrete,” he adds.

SAFETY & MAINTENANCE The saw attachment also provides a better level of comfort than a floor saw, where the intense manual labor required to operate it results in injuries such as strained back muscles. “There is so much less operator fatigue when you’re running a skid steer versus out in the elements running a floor saw. One, you’re protected from the weather elements. Two, you’re protected from the noise,” notes Hephner. Because the skid steer uses water as a silica control method, it also doesn’t create any dust, unlike wheel saws that create an immense amount of dust. “That’s really going to be a big issue going forward,” Hephner says. “[Silica dust] is the new asbestos.”

CULTURE SPEAK: What is Your Company Saying?

ne of the telling differences I’ve observed about the construction industry over the years is the refocusing on something called culture. Thirty years ago, very few contractors spoke in terms of company culture. That has all changed today! Every contractor needs to know and grow a culture that represents the best that they can be. Consider the following definition:

"Culture is the cumulative personality of my organization based upon my beliefs, view of what I do, the traditions and values I hold to as an owner or senior leader, and certainly the attitudes and work ethic of all who work in our company.” In many ways, your culture is what others say you are, what they see produced or how they see it produced. It seems to be felt when others — an employee, customer or supplier — engage your company. So, should you be concerned with the culture of your company? Yes! And there are steps you can take to build a better culture. Let’s first take a peek at how others might read your company culture: • Your crews leave the jobsite cleaner than when they arrived. • Your front office person greets visitors with professionalism and grace. • Your field leaders announce to customers when they have arrived and offer to walk through what they will be doing that day. • Your experienced workers help new workers. • Your workers donate, voluntarily, money to help out a fellow worker

whose child just got diagnosed with cancer. But how can a contractor build the sort of culture that they want to own, something that can reflect all that they know to be good? Consider a few ideas — all efforts that I’ve personally helped contractors implement. 1. Develop your company’s vision & values. It is vital to have a clear vision of what you want the company to be focused on. Then create the values to support the vision. Think of the values as “legs” that help to carry the vision to employees, customers and suppliers. 2. Engage employees on how to live the vision & values. One reason some contractors struggle with creating a good culture is that they never talk about their vision and values with all the employees. The “vision statement” is sometimes captured on a plaque or business card, which is fine, but it needs to be talked about. When people begin to discuss how they can really live the vision and values, then you begin to see people putting out a better effort. 3. Recognize and reward employees who are “caught living” the vision & values. Sometimes that recognition and reward might be a dollar, but sometimes an “atta boy” can go a long way. The main point here is that we need to be consistent and proactive. Recognizing the foreman who won over an angry customer can go a long way toward reinforcing the culture you want... and it makes the foreman feel great! 4. Share compliments from customers/suppliers. Most

of our workers are, well, working! They haven’t the time to sit around wondering if a customer likes them or their work. However, many customers say "thank you" or “job well done," and when they do make sure to pass that appreciation along. This reinforces employees' efforts and conduct. 5. Engage workers to reflect on the company. This can be touchy for owners, and not all employees will be transparent, but it is still important to give your employees the chance to share how they feel about the company. Working with some clients, I’ve conducted a “Culture Survey,” to measure some of the processes in a confidential manner. This allows employees to respond and rate how things are progressing in the company. If the feedback is taken seriously, and if the owner and senior leaders will work to make good, solid and important improvements, the employees will respond positively. 6. Be authentic. That means addressing even the worst things honestly, professionally, and in a controlled and objective manner. 7. Leaders refocus & recommit. In the midst of day-in, dayout work, it's easy to let go of our vision and values. Therefore, I urge owners and leaders to have a little monthly time for “R&R,” except in this case it stands for “Refocus & Recommitment.” If our senior body of leaders do not "walk the talk" as it relates to living the vision and values, there is no way under God’s green Earth the workers will comply. Owners and senior leaders must live the culture first and consistently!
