“There is an unlimited amount of business out there, the only restriction we have is time.”

ach year, since its founding in 2003, Q4 Industries, LLC, of Lenexa, KS, a suburb of Kansas City, MO, has enjoyed double-digit growth. “We have never had a down year,” said Alan Jacobs, the company’s founder, owner and CEO, “We have a philosophy that there is an unlimited amount of business out there, and the only restriction we have is time.” Shakespeare’s Juliet asked, “What’s in a name?” In the case of Q4, since its founding, the name has symbolized the core principles of the company. “When I started the company, I

thought it was really important for our name to convey to our customers what is important to us,” Jacobs said. “In addition, I wanted a name that defines the culture and what we are trying to accomplish for our employees.” Subsequently, Jacobs decided on four foundational pillars upon which the company’s success would be defined. “I came up with what I refer to as the ‘four Qs.’ They are our mantra. It is what we talk about every day,” Jacobs said. “The four Qs are: Quality Products, Quick Delivery, Quantitative Analysis and Reasonable Quotes.”

Bring on the business Did you know that 3 out of 4 office workers believe that a dirty bathroom reflects on job satisfaction? Don’t let office hygiene get in the way of employee productivity, performance and health.

When it comes to quality products, Jacobs said he determined early-on that offering the best products was going to be key to the success of the company. “I spent a lot of time in the first 15 years developing relationships with the vendor market to make certain we have the best quality products available. That is easier said than done,” Jacobs said. “Today, I am unaware of a product line, that I believe is important to us, that we don’t carry. The result is, if you have the right products, you — will get the customers.” The second Q, quick delivery, is evident in Q4’s ability to make next-day deliveries for 90 percent of its customer base. However, Jacobs is quick to point out that whenever a customer needs an order, he/she can expect Q4 to deliver it, even if it is needed in an hour. “I tell my staff all the time, believe it or not, there are other people who sell toilet paper; therefore, the company that provides the most optimized service is

the company that is going to win, and that includes quick delivery,” Jacobs said. “Every day of the year, there are customers who need same-day deliveries, and we don’t fail them. Over the years, we have received many phone calls from customers on Saturdays and Sundays who needed something. We will service customers whenever they have a need.” Offering quantitative analysis, the third Q, had its origins in Jacobs’ former career as an accountant. “The quantitative analysis Alan Jacobs, founder, owner, CEO concept came out of my background,” Jacobs said. “I spent almost 25 years in the CPA (certified public accountant) business. I was an audit partner in the largest accounting firm in Kansas City. We sold the firm in 1999, and, in 2003, I decided to use my entrepreneurial skills and open this business. “As it relates to quantitative analysis, it is very difficult for most customers to understand the nuances between products. In our industry, every box contains a different quantity of product. “For example, a case might contain 4,000 multifold towels, while another case has 2,400 multifolds. So, when we are working with a new customer, we will provide a quantitative analysis that helps them understand what is the best solution as it relates to price per unit.” In discussing the fourth Q, reasonable quotes, Jacobs said, “We must be able to deliver a reasonable price to the customer, or he/she will find another company with which to conduct business.”

“The company that provides the most optimized service is the company that is going to win, and that includes quick delivery.”

A VARIETY OF PRODUCTS AND SERVICES

n addition to Kansas City, Q4 also serves the western half of Missouri and the eastern half of Kansas. According to worldpopulationreview.com, the Kansas City metropolitan area has a population of 2.34 million people. The metro area includes 15 counties in both Kansas and Missouri. Kansas City, MO, is the anchor city with a population of 488,600. “Q4 is a full service janitorial supply company. We offer an extremely broad variety of products,” Jacobs said. “We sell the standard jan/san products including paper, chemicals, trash can liners, gloves, food service items, restroom products, air fresheners, soap and equipment. “We carry the entire breadth of machinery, from restroom cleaning equipment to standard scrubbers, sweepers, vacuums, etc.” While 95 percent of Q4’s business is in the standard jan/san arena, the company has also branched out into a couple of other markets, including the launch of a new division for concrete repair and the installation of restroom partitions and accessories. “The concrete repair division is a development that came about from our expansion in concrete sealers,” Jacobs said. “We represent a line of a cementitious concrete product that is substantially stronger than regular concrete, as it is fiber reinforced. “We can put a 1/4-inch layer of the cementitious material on top of spawling concrete or patch a hole in a sidewalk or curb. This eliminates the necessity of removing and replacing concrete. Furthermore, we don’t have to build

forms to repair an area. We can simply form it with our hand-held tools. It is a very fast growing business. We estimate that it saves customers more than 50 percent, when compared to the cost of removing or replacing concrete. “We do a lot of work in our regular janitorial world with real estate property management groups. The concrete repair division is a natural extension of our offerings for that customer base.” It is not only real estate property management groups that are targeted customers for the concrete repair product. “Almost every customer base has concrete needs,” Jacobs said. Q4 has also developed a significant business installing and replacing restroom partitions (stalls) and related stainless steel washroom accessories, Jacobs said.

“When we are working with a new customer, we will provide a quantitative analysis that helps them understand what is the best solution as it relates to price per unit.”

“Our customers provide us with simple drawings or sophisticated architectural drawings, and we take it from there,” Jacobs said. “We will quote the job and then install the partitions and accessories. We have installed one or two restroom stalls, as well as for entire buildings. “Jason Kisor, our sales manager, heads up this area, and has become one of the industry leaders in our region.” In addition to its core jan/san, concrete and restroom stall offerings, Q4’s products and services fall under four major categories: commercial warewash and laundry services, chemicals for housekeeping and industrial applications, product installation and equipment repair. n Commercial warewash and laundry services: Q4 offers chemical dispensing systems for all commercial kitchen units and three-compartment sinks. The chemical systems and related training promote correct procedures in dishwashing, sanitizing, rinsing and drying techniques. The company offers various types of dishwashing sanitation systems for all commercial kitchen units, as well as warewash installation services for restaurants and commercial kitchens; n Chemicals for housekeeping and industrial applications: From health care chemicals, including those that kill the C.diff bacteria in two minutes, to environmentally friendly carpet cleaning products that are safe to use around the home or business, Q4 offers a complete line of chemicals for every application; n Product installation: Q4’s Installation Team installs dispensers for paper towels; tissue paper; soap; toilet seat covers; and dishwasher, laundry and housekeeping chemicals. The company’s dispensers can be found in a wide variety of facilities including hospitals; retirement centers; nursing homes; government buildings; sports complexes and stadiums; commercial office buildings; retail stores; industrial and manufac-

turing plants; schools, colleges and universities and other education facilities; athletic facilities and gyms; entertainment venues; and hotels and motels; n Equipment repair: Q4 operates a full service repair shop, specializing in the repair of all janitorial equipment. The company also rents equipment. “One of the things that differentiates us is we try to provide a loaner piece of equipment at no additional cost while somebody’s machine is being repaired,” Jacobs said.

DEEP PERSONAL RELATIONSHIPS

nother foundational principle that has helped Q4 facilitate its continual growth is its strong relationships with customers. “Our sales approach is the same today as it was in 2003, in that the No. 1 priority is to develop a deep personal relationship with each customer,” Jacobs said. “This allows us to offer the kind of personalized/customized service that is most beneficial to a cusQ4 is dedicated to offering the best in customer service. Then, we turn the process over to one of our delivery staff members. “Just like with the new manufacturer, it is important that the salesperson stays very involved with the customer. tomer is all about. This allows us to set accurate par levels, and we can also determine if the products are meeting the needs of the customer, or if there are other issues. “We make the software we use available to our customers. This is another service that sets Q4 apart,” Jacobs said.

“One of the things that differentiates us is we try to provide a loaner piece of equipment at no additional cost while somebody’s machine is being repaired.”

Customers with multiple locations can log on and look at their up-to-date usage across all their facilities, or an individual facility. The software summarizes the findings into charts, diagrams and other easy to understand formats. “Virtually everyone of our customers can benefit from this software,” Jacobs said. “We have large corporations, municipal government entities and educational facilities using the software to manage their usages. “The software is one of the most useful tools we can provide for customers. One of the things it helps us understand is over stocking. Customers often get order recommendations from their cleaning services, and what we find is they often over stock quantity. As a result, when we look at the software and we look at the monthly usage of each product, we can see the over and under stocking of inventory. This allows us to help customers avoid those issues. “We have told our customers, especially those with multiple locations, they can log onto the software at any point in time and receive up to date information. “Also, depending on the size of the organization, our salesperson will evaluate the software two to four times a year, and will provide a summary of ‘hot button’ issues that the evaluation indicates. For example, is the customer over stocking or under stocking?” In addition to tracking what a customer is buying, the software also provides an analysis of what Jacobs calls “compliancy.” “For example, if an organization decides to use air freshener in each restroom in each of its facilities, we can monitor whether it is in ‘compliance,’” Jacobs said. “If we see the customer isn’t buying air freshener on a monthly basis, we know there is a strong likelihood it is not complying with its requirement to

have an air freshener in every restroom. “The software will indicate whether there has been compliance during the past 30, 60, 90, or 120 days. We think this kind of analysis is an important aspect of assisting our customers. “The software is going to show every item the customer buys throughout the year. One of the screens is the compliance screen, which will indicate the customer has bought a particular item in the past 30 days, etc. Again, like the example I mentioned earlier, if a customer makes the decision in 2020 that he/she is going to use multi-folds in every restroom, and there are buildings for which the customer is not buying multi-folds, that indicates a compliance issue. We think technology like this is a large differentiator in the marketplace, as we believe this is a software product that our national and local competitors do not offer to their customers.”

CONSOLIDATION, GREEN AND MILLENNIALS TRENDING

hen people speak of trends in the distribution industry, consolidation, the green movement and the entry of millennials into the workforce are often mentioned. “There is no question there is tremendous consolidation taking place in the industry,” Jacobs said. While some industry professionals think consolidation is a bad thing, Jacobs has an opposing view of the issue.

“We view it as our obligation to educate customers about green products and what the benefits are for the environment.”

“We see it as a benefit,” Jacobs said. “I believe most people view consolidation in the industry as a challenge. Consolidation has left very few local jan/san suppliers in most markets, especially Kansas City. As a result, we think it creates more opportunities for us, rather than fewer. “We believe there are customers who appreciate the service and consultation that a local company like ours can bring to bear in their businesses. We provide services that the national players, that tend to be box-moving organizations just supplying products, do not. “For example, we conduct inhouse training for customers at our facility, or the customer’s location. We try to make certain our clients know how to use every product, especially the chemicals and equipment we supply. We are not a company that sells a product and leaves it to the customer’s staff to figure it out.” When it comes to the usage of environmentally friendly products, anecdotal evidence indicates the so-called green movement has Las Vegas, NV been slower to catch on inland Atchison, KS from the east and west coasts. “The millennial buyer is different from the buyer of 25 years ago, which, in my opinion, is a positive. Millennials have forced us to make certain we communicate and have the technology that meets the Q4 puts seven trucks on the road for deliveries from its fully-stocked inventory maintained needs of all customers,” Jacobs said. “Some in the company’s about 12,000-square-foot warehouse. He also spoke of his role as a manager. “Our employees are one of the most critical aspects of our business. Many of them have been with the company for an extended period of time, including one who has been with me since the day we opened,” Jacobs said. “Developing employees, developing the culture of the organization and meeting with employees are important aspects of the role I play as a manager. chieving a cohesive work environment can be a challenge, especially in today’s organizations where members of several distinct generations — particularly baby boomers, gen Xers and millennials — can be part of the same company. With such diversity, the question remains, how can people of different ages, backgrounds, cultures and ways of doing things not only get along, but help a business thrive and be more productive?

Generational expertJeff Butler,ofJButler international (jeffjbutler.com),addressedthattopicduringhissessiontitled,“multigenerational management,” at the2019ISSAShow,inLasVegas,NV.Amillennialhimself,Butlerhasexperiencedfirsthand today’scompetitionandchallengesinvolvingrecruitingandretainingtoptalent,nomatterthe generation. Butlerexplainedthatthereisalotofmisinformationcirculating,includingthatfoundon theinternet,leadingmanybusinessownersand managersastraywhenitcomestounderstandingandworkingwithmembersofdifferentgenerations.Therearealsospecificstereotypestied toeachgenerationthatcanresultinmisleading informationandbadadvice. Forbabyboomers,peoplewhoweregenerally born from 1946 to 1964, such stereotypes include:rulefollowers,thosewhoareoutoftouch Jeff Butler withtoday’sworld,andwhoareloyalandselfsacrificing.ForGenXers,generallybornfrom1965to1979,stereotypesinclude: skepticalaboutauthority,tendtoseetheglasshalfempty,andpeoplewhowantto “goatitalone.”Whenitcomestomillennials,whoaregenerallybornfrom1980 to2001,thatgroup’scommonstereotypesare:peoplewhofeelentitled,whoare lazyandwholovetechnology. Whenfirstconductingresearchonthemillennialgeneration,Butlerdiscovered thatsuchstereotypesdon’talwaysapplytoactualpeoplebornduringspecifictime periods.Thatcanbeaproblemwhentryingtounderstandandmotivateemployees ofdifferentgenerations. Butleralsodiscoveredit’spossibletohavecohesionamongmembersofdifferent generationsintheworkplace.Hegavehisownpersonalexperienceoffixingafurnacewithhis83-year-oldgrandfatherasanexample.Inhis“ahamoment,”Butler saidherealizedthatapersonbornpriortoWorldWarIIandapersoninhis20s couldputasidetheirdifferentlifeexperiencesandwaysofdoingthingstobeproductiveandsolveatask.

“Thatgotmethinkingaboutwhatthe actual differences are, between age groups, wheninthesameworkenvironment,”Butlersaid.“Idiscoveredfour basic reasons for differences and beliefs.” n Technology changes people: Butler noted that research shows the attention spanofpeople, ingeneral, isbecoming shorter.Infact,thereisresearchthatsuggestsgoldfishnowhavealongerattentionspanthansomepeopletoday. Headdedthatwithexponentialchangesintechnologycomesexponentialchanges inexpectations. “Thereisanoverallperceivedfeelingthatlifeisbecomingeasierdue, inpart,to technology,”Butlersaid.“Subconsciously, however, thatcanaffectusbyplacing addedexpectationsintheworkenvironment, creatingaddedfrictionbetweendifferentgroupsofpeople.” n common age location in history must be taken into account: Sinceevery generationwasborninto, andgrewupin, aspecifictimeperiod, earlyexperiences inlifeweregenerallydifferentamonggenerations.Thatcancausedifferencesin opinions, viewsandwaysofdoingthings. “Tobehonest, ourcurrentgenerationhasnotfacedmanyhugecalamities. Some peoplemightargue,‘Whatabout9/11?Thatwasahugeevent.’Iwouldrespond, ‘True, butnotintermsofscale,’”Butlersaid.“IfyougobacktoWorld WarII,twothirdsofthemalesfromtheagesof18to25servedinthemilitary.Youcanimagine howmuchthatimpactedbabyboomerswhofollowed, andwhoweremanagedby thoseveterans.” Butlerreiteratedthatdifferentgenerationalexperiencescanleadtodifferentviewpointsandwaysofdoingthingswithintheworksetting. n identity cycle: Oneareathatcancausealotofdivisionamongpeopleofdifferentagegroups,Butlersaid, iswhatisknownasthe“identitycycle.” “Formostpeople, oncetheymarry, havechildrenandarepayingonamortage, theystopworryingasmuchabout‘I’andmoreabout‘we.’It’sanaturalprogression,”Butlersaid.“Today,however,youngadultsarewaitinglongertomarryand tobuyahouse.Thoselonger-termobligationsarebeingpushedoutfurtherand wider. “Whenworkingwitha25-year-oldtoday,the65-year-oldmayfeeltheyounger personisimmatureforhis/herage.Well,thatmaybetrue.Lookatthebiglife-definingmilestones.Theyarehappeninglaterinlifetodayforalotofyoungerpeople. Manyareprolongingadolescenceinaveryinterestingway.” n common beliefs and behaviors: Justaseachgenerationhassharedexperiences, membersofdifferentagegroupscanhavespecificwaysofnoticingchanges insociety.Thatcanincludediversityandinclusionwithintheworkplace. Forexample,mostbabyboomersrememberthecivilrightsstrugglesofthe1950s

and1960s.Therewerehugemilestonesthattookplacewhenitcametoimproving diversityandinclusion.Tobabyboomers,everythingisnowdifferent,butformany youngergenerationmembers,diversityandinclusionareconsideredthenorm.So muchso,Butlersaid,thattoday’smembersofGenerationZ—peoplewhowere generallybornfrom2001to2012—donotseediversityunlessit’sabsent.

n multigenerationalmanagement,theterm“alignment”isoftenused.It’sconnectedtoexpectationspeoplehavetowardtheirco-workers.

“Thoseexpectationscancreateriftsamongworkers,”Butlersaid.“Thereisa conceptcalled‘AdamsEquityTheory.’Itstatesthatinourmindsinanyenvironment,wetrytokeepasenseoffairnessinplace.Whenthatfairnessisviolated, wewilldoeverythingwecantoseekequilibrium. “WheneverAdamsEquityTheoryisnotmet,asenseoffairnesscanfeelviolated.Inresponse,employeeshavebeenfoundtodosuchthingsasdecreaseoutput,pushformoreauthority,gointosurvivalmodeorbecomeresistant.” Thetheorywasdevelopedinthe1960sbyJohnStacyAdams,aworkplaceand behavioralpsychologist,whoassertedthatemployeesseektomaintainequitybetweentheinputsthattheybringtoajobandtheoutcomesthattheyreceivefrom it,againsttheperceivedinputsandoutcomesofothers. ResearchhasshowntheAdamsEquityTheoryisnotjustforhumans,Butler added.Certainanimals,suchasmonkeys,havealsoshowntraitsofbecomingaggressiveiftheyfeeltheyarenotbeingtreatedfairly. Headdedthatproblemswithemployeesfeelingtheyarenotbeingtreatedfairly canoftencomethrough“work/lifebalance”issues.Inotherwords,whoisallowed todowhat.Forexample,salesrepsatacompanymayhavetheluxuryofworking fromhome,whereasothermembersofthecompanymaynot.Suchperceivedluxuriescancauseriftsbetweenco-workersandbetweencompanydepartments. Twootherpointsofcontentionthatcandevelopintheworkplace(whenitcomes toworkerexpectations)are:acceptedworkethicandthecultureinvolvedinthe typeofworkbeingconducted. “Whenitcomestoworkethic,itmustbeunderstoodbyeveryonewhatexactly isacceptedwithinacompany.Isitjustshowingupontimeorisitgettingacertain numberofthingsaccomplished?”Butlersaid.“It’salsoimportanttorecognize culturaldifferenceswithineachtypeofworkenvironment.” Forinstance,inthefinancialworld,showingupforajobinterviewinsomething otherthanasuitandtiewouldnotbeaccepted.Ontheotherhand,suchformal attiremightnotbeappropriatewheninterviewinginSiliconValley. “Eachculturehasitsexpectednorms.It’simportanttorecognizethosenorms andunderstandhowtheycancausefrictionamongemployees,”Butlersaid. It’salsoimportanttounderstandcommunicationprotocol,accordingtoButler. Membersofdifferentgenerationswithintheworkplaceoftenprefertocommunicateindifferentways.Thatcanincludetextmessaging,email,phonecallorfaceto-facediscussion.
