Covering Your Dealership’s Increasing Costs
N
o this is not another article that talks about profitability. I will not explain how to raise all of your prices and achieve profit from your dealerships profit centers. If it was that easy then this topic would not be so interesting. If you run a business in today’s environment a week does not pass where you consider raising your prices and weigh its impact against its effect on total sales. The truth is that in every market during every cycle there is at least one competitor who is trying to buy market share be it in new truck sales, service or even rental business. The purpose of this article is not to solve all of your dealerships pricing issues but rather to discuss this important issue and attempt to provide thoughtful information. To begin, never try to focus your pricing efforts on the dealership that is clearly under pricing to buy market share. At our dealership we try to analyze the customer’s application and determine if it makes good business sense to discount in one area such as PMs in order to capture the profit in other areas. Often, there is no justification and we explain to the customer that we provide a quality product and service that requires a certain rate. Profitability should not be a dirty word. Sure you may say that you cannot lose an account and that it would be better to have the account at a lower price than to lose it entirely. I would argue that you would sometimes be better off staying home than to use the companies resources and not cover the costs. No business can survive on that strategy. The other problem is that information is missing at the time these pricing decisions are made. Let’s list all of the costs that are increasing annually to better frame this discussion. Wages must rise as the cost of living increases each year, business insurance, utilities, worker’s compensation insurance, hospitalization insurance, and we must not forget the cost of fuel. These are the costs that haunt us all. Now let’s list the basic areas where prices can rise: standard labor rate, flat rates for PMs, parts pricing, freight rates, new/used truck prices and fuel surcharges. Some of these areas are very straight forward and some may not be so clear. Fuel surcharges must exist with today’s rising fuel costs. However, some dealerships look at this as another profit center. For road repairs some dealerships fuel surcharges are outrageous. Some have a standard flat rate wherever the customer is located. This causes problems with customer’s that are close by with minimal travel time. A fair fuel surcharge is based on different zones and can be explained by mileage x fuel price difference factor. The purpose is to cover the spread – not the entire fuel cost. Customer’s will always call to question new charges – if you have a fair answer as to how you arrive at the
charge it will be more commonly accepted. If you say, “We needed to increase our sales so we decided to pick a $10.00 surcharge across the board,” the customer will surely be upset. In summary, fuel prices have varied by $.50 to $1.00 over the past year – if you have increased your fuel surcharge 4 times in the last year you need a new system of calculation. If you currently are not charging a surcharge you should quickly reconsider. Dealerships understand how to raise standard labor rates. We also understand how to raise the standard rate and discount it the next day for a large user – this is part of the business. The interesting part is how often do you raise your contracted PM service flat rate labor charges. Do you have PM contracts in place where the agreement was signed eight to ten years ago at a competitive rate back then? If so, the time has come to sit down with the customer face to face and re-negotiate a PM contract. Fair is fair and the PM contract does not state that the labor rate is lock indefinitely. Don’t take the lazy way out and raise it without the customer’s notification. Send out a salesperson to communicate it properly and re-negotiate. Another great question – do you know what your parts department’s standard markup is on all of the different parts sold (not just your product line)? Investigation may provide answers that are shocking. The common parts answer is “I can’t raise that markup – I don’t want to lose the business.” By simply increasing % markups for different parts groups you will increase the profitability of the parts department. Remind the parts person that most customers will not notice a difference of one or two percent. Finally, we all figure a dealer prep cost into the cost of a new forklift truck. We also all complain about how there is very little profit in new equipment deals. You should consider the costs associated with the installation and prep and see if the dealer prep charge covers the time under your current labor rate. Also, ask your business insurance representative what the insurance cost is per $1,000 of equipment sold – you may not like the answer. Generally speaking, our very competitive industry makes pricing power seem nonexistent. Pricing theory would explain that as companies go out-of-business prices will rise. The question to ask yourself is – what side of that theory do you want to be a part of? What was the invoice amount from the last HVAC service call you made to your company? I
n the last article we discussed just how Tennant Model 8300 Sweeper/ Scrubber works. In this article we are going to discuss the most practical method to sweep and scrub using this machine.
aisle is one that runs into an obstacle such as a wall. To scrub this aisle, back-up until it ends. Start sweeping or scrubbing in a forward motion exiting this aisle. Do this for all your dead end aisles.
First, you want to pick up any oversized pieces of debris before you even begin to sweep. Pick up pieces of wire, string or large debris that could get wrapped around the sweeping or scrubbing brushes.
Fifth, adjust the machine speed scrub brush pressure and solution flow as required when scrubbing.
Second, plan your sweeping and scrubbing directions in advance. You could even put a plan on paper to follow. Plan to have long runs with little stopping and starting. Sweep the un-accessible areas with a push broom. Push the debris into your main aisle for the sweeper to pick up. Always do this type of area ahead of time, before the sweep. This should be, pretty much, common sense to do this. Third, begin sweeping your cleaning area counter clockwise and continue keeping this direction. Each path should overlap two to three inches. And, of course, look out for those posts. You don’t want to bump into those or scrap along the sides of the machine.
Enforce Speed Limits In Your Plant

If you are experiencing poor scrubbing performance, a second round of “double scrubbing” maybe your answer. Double scrubbing is the process which the operator makes two or more passes over the same area. The first pass is made when the side and rear squeegees are raised which allows the detergent to soak on the surface. Allow the detergent to soak for ten to fifteen minutes. Now, make your second pass with the squeegees in the down position. This should clean even the most heavily soiled surface. If your surface is still soiled, perform a second double scrubbing. Usually this solves the problem.

Why in the world would I want to talk to you if you do not want to talk to me? I am not in business to hurt you … cheat you …manipulate you … or lie to you. My ONLY interest is to learn whether I am in position to help you or not. Period!

Setting Expectations for Your Service Department

W
hen was the last time you took a good hard look at your service department? There are certain things that can truly pick up efficiencies in your service department as well as build morale and lead a workforce that will bring gross profit into your dealership. The Service Department can be the dealership’s biggest driver for not only retaining business, but gaining new business. Here are a couple of things you should be looking at to help change the course of your service department. • How’s your morale? Times have been tough and everyone has been a little on edge. Leadership through bad times is probably more important than leadership through good times. When was the last time you gauged the feelings of your technicians about the company or their perception of the market? Technicians (and employees in general) probably see more and hear more than we give them credit for. They can also provide insight to issues that competitors may or may not be having because they’re talking to their friends who work for other dealerships. Small things, like listening, can go a long way to building morale. • Are you establishing expectations? You can’t hold someone responsible for something that they are not aware of. When was the last time you communicated the expectations of the department to the employees? Have you told technicians what you expect? Outlining the expectations in sales, van cleanliness, and even paperwork gives people clear cut guidelines. Plus, everyone knows the baseline and will keep that in mind when working on it. The same can be said for expectations of support staff. When was the last time you outlined the expectations for dispatchers, billers, and other support staff? Sit down and outline your expectation for billing efficiency, dispatching efficiency, and quoting field/shop repairs to help keep everyone on the same page and drive revenue and profit. • When was the last time you looked at how you’re dispatching calls? Many dealers have satellite tracking on vans and other company vehicles. What are
you using it for? Many dealers use it as a policing tool (which has merit); others use it to solve customer disputes about the amount of time billed. Have you ever considered that it might allow you to dispatch more effectively? For instance, in a metro area, running a guy from one side of town to the other is not the best use of the technician’s time. It’s also not the best way to service the customer. Upfront work on setting up the satellite tracking into a dispatch program may be a little intensive at first, but with technology today there are plenty of ways to do it very effectively once set up. Plus the upfront work will pay for itself in the end with increased recovery costs, reduction in fuel costs, and even a better response time in some cases. • How do you quote jobs and how effectively are you quoting items communicated on PM’s? These have been lumped together because they go hand in hand in some way. How do you quote work? In regards to billing hours, not all technicians are created equal. Some have more experience than others. What expectation are you setting? What is your over-quote level? How often do you have to go back to a customer and ask for more labor? Here’s a word most Service Departments and dealers hate: Flat Rates. Some manufacturer’s Flat Rates on warranty claims do need some manipulation, but they can be a good baseline that can be customized to your dealership. Are you keeping track of what it takes to work on not only the equipment you represent, but competitor’s brands? Not all brake jobs are created equal since brakes on one brand may have different quirks then the brakes on the equipment you represent. Are you capturing additional repairs coming off of PM’s? Are you using the PM as a loss leader but not getting the additional work at the effective rate? A lot of this goes back to establishing the expectations. Setting expectations for quoting will help service writers quote effectively and efficiently, while allowing technicians to go out and recover the labor or even get a little more than what was quoted. Forklift Carbon Monoxide
C
arbon monoxide produced from propane (LP) powered forklifts in warehouse applications is one of the most common industrial hazards. Poisoning from this odorless, colorless and tasteless gas can result in serious neurological symptoms or persistent headaches, dizziness and nausea, while severe poisoning can result in brain or heart damage or even death. During cold winter months, carbon monoxide becomes more apparent with warehouses being sealed off from the cold, creating inadequate ventilation. The Occupational Safety & Health Administration (OSHA) standard for exposure to carbon monoxide prohibits worker’s exposure to more that 35 parts of the gas per million parts of air (ppm), averaged over an 8 hours workday. there is also a ceiling limit of 200 ppm (as measured over a 15 minute period). Non-compliance with this OSHA standard, CFR 1910.1000, can result in an initial maximum fine of up to $7,000 and continued non-compliance or violations can impose the 10 fold penalty or fine of $70,000. Low cost air quality monitoring and testing with confidential reports logged over an 8 hour workday is important for
record keeping should carbon monoxide in your warehouse become a health or liability issue. Quarterly testing is recommended due to seasonal temperatures, forklift usage and mechanical conditions such as tune-ups, worn out engines and leaking exhaust systems, all of which can be factors related to the incomplete burning of propane fuel which contains carbon, therefore elevating carbon monoxide levels. If unacceptable carbon monoxide levels are detected, there are several inexpensive alternatives or options available. Installing a catalytic converter on a propane powered forklift can drastically reduce carbon monoxide emissions. A carbon monoxide detector with automatic sensors incorporated with ventilating fans or to automatically open and close a dock door can often prove effective. In some instances a simple tune-up is all that is required to meet the safety requirements and to reduce carbon monoxide to the required exposure limits.

Rental Revenue to Top $38 Billion
T
he equipment rental industry in the United States is expected to generate $33.6 billion in revenue in 2013, according to the American Rental Association’s (ARA) latest forecast from the ARA Rental Market Monitor™ updated in May. This figure represents a 7.3% increase over 2012 with revenue growth reaching 7.9% in the fourth quarter according to the latest quarterly forecast. In the U.S., the construction market and consumer spending are expected to be the most important drivers of growth of the equipment rental market in 2013. “The U.S. equipment rental market is expected to continue its upward trajectory and show significant growth through 2017. Strong growth in real residential construction through 2015 will fuel the construction and industrial equipment segment, which is projected to grow 9.8% in 2014 and 11.8% in 2015,” according to the U.S. economic analysis from the ARA Rental Market Monitor. In Canada, the equipment rental industry is forecast to generate nearly $4.6 billion in revenue in 2013, a 3.1% increase. In total for North America, equipment rental revenues in 2013 are expected to reach $38.2 billion.
By the end of the current five-year forecast in 2017, North American equipment rental revenue is expected to surpass $50 billion to reach $51.6 billion, with U.S. rental revenue at $46.3 billion and rental revenue in Canada at $5.3 billion. “The industry continues to build customer demand, which drives the growth of the equipment rental industry. Listening to ARA members from around the country and looking at the forecast of IHS Global Insight, there is unlimited potential for the equipment rental industry,” says Christine Wehrman, ARA’s executive vice president and CEO. “Rental has grown during the anemic economic recovery through increased penetration. As industrial and construction markets continue to improve, rental will see further growth from a larger share of the equipment market, leading to doubledigit revenue gains by 2014,” says Scott Hazelton, a senior partner with IHS Global insight, which compiles data and analyses for the ARA Rental Market Monitor (a subscription-based service for American Rental Association (ARA) members). www.ARArental.org
