What are the best performers doing differently? Here a best performer is defined as an industrial plant that has achieved a high reliability and fast throughput of manufactured products and as a consequence, manufacturing costs, including maintenance costs, are low. So what are the best performers doing differently than others? The short answer is that they do what we all know we need to do; they just do it better and better over a long period of time. Best performers know and understand that improved reliability and maintenance performance lies more with people than with technology. This does not mean that technology is not very important but it is the easy and less time consuming part of the improvement initiative. For a very long time I have proclaimed that “To improve reliability and maintenance performance is 90% about people and 10% about technology” The best performers I worked with have taken this to heart and acted accordingly. Maintenance people like gadgets so tools such as instruments and computer systems easily become the focus. My observations include that the acquirement of tools is the easy and fun part, while changing people’s behaviors takes time and it is difficult, many organizations also fail to see that maintenance performance is driven mostly by work processes and not only by technology. WHAT ARE THE BEST PERFORMERS DOING DIFFERENTLY? PART IV
A common mistake is to focus too much on the tools than on people and processes.
Scheduling must be a very well thought out and documented process. A good tool to support this process is your computerized maintenance management system. To develop and document this process is not difficult, nor is it time consuming, compared to the effort and time you need to devote to the implementation of this process and to institute it so your whole manufacturing organization follows the process you developed. Another example is predictive maintenance systems. My observations are that about 40 % of these systems are reactive instead of pro active. You might have bought the best tools for e.g. vibration analysis (VA), but you might still have bearings breaking down. As a rule of thumb one person can pick up data and analyze about 2,500 bearings with the necessary frequency of two to four weeks, this is if your plant is not too spread out geographically. So you have the best tools, but you might have only two people to pick up data and analyze 10,000 bearings. You might even have a very well documented process but because of shortage of people you will do the mistake to extend the frequency of data pick up and
analysis to six to eight weeks. What then will happen is of course that some bearings will break down because you can not analyze them often enough to catch the failures before the bearings are breaking down. As this will escalate more bearings will show deterioration in a very late stage. At this stage operators might notice the problem and call your vibration analysis person to come and trouble shoot. The interruption of the VA route causes that even fewer bearings will be analyzed and even more bearings will break down. The late discovery of bearing failures caused by this situation will also disrupt the planning and scheduling. This situation is not solved by the best technology; it is solved by people and processes. Most maintenance managers are engineers or have a technical back ground. I am also an engineer. People are telling stories about engineers. We might not find these stories funny at all, but there is a lot of truth in them. These stories always hint to how poor we are at dealing with people, we just focus on facts and technology. I learnt long time ago that it takes time to get the break through results that are achievable through maintenance
improvements and that the reason for this is the time it takes to change old and ingrained habits. The non mathematical formula describes the key ingredients you need to focus on in any improvement effort including people. First you need to be clear on why you enter into this improvement effort. You need to improve Reliability and generate lower costs. The measurement should not be cost/unit it should be quality unit/cost if you are results oriented. Q stands for the right things to do. It is easier to get Acceptance (A) for the right things to do then how you are going to do these things. As a leader you owe it to your organization to explain your beliefs as “the right things to do� then you need your organization to help you do them right. After you reach a good level of acceptance for your plan your success or failure is entirely up to Execution (E) of the right things to do. The only difference I have seen in the best performing organizations and others is that they execute things we all know we should do.

NEW PREMISES OPENING CEREMONY – symbol of UK manufacturing success
Leading UK specialist pipe coupling manufacturer Teekay Couplings Ltd. has officially opened a new premises in Milton Keynes, UK, increasing current manufacturing floor-space by 80%.
The opening ceremony was attended by 150 people, consisting of employees and key suppliers in order to recognise this important milestone in the company’s current period of expansion. The new premises accommodate Final Assembly, Production Testing and Despatch Departments and also includes storage facilities suitable for housing a stock in excess of 20,000 pipe couplings. With a 25% increase in staff over the previous year, 2010 is set to be an exciting year at Teekay with greater levels of production and higher demand for product anticipated. The company was formed in 1961 and began producing pipe couplings in 1975. Today it produces more than 250,000 couplings a year.

John Crane signs major new gas seal service agreement with Petrobras John Crane has signed a major dry gas seal repair services agreement with Brazilian energy company Petrobras that will be worth US$ 5,000,000 to the company over the next three years. The deal covers the repair of dry gas seals used on both upstream and gas transportation duties at various Petrobras facilities in Brazil, plus the supply of spares. The new agreement greatly simplifies the approval process which previously surrounded a large number of dry gas seals installed at various Petrobras offshore platforms and gas transportation facilities in Brazil. It will generate faster repair turnaround times and allow all seal repairs to undergo dynamic testing, since no bids process will be necessary to repair and/or supply spare parts for these applications over the next three years. “This underlines the growing importance of service as a key element in the offering that
John Crane makes to the market,” comments John Crane’s Andy Forrest, Vice President Sales, Americas. “It also demonstrates our ability to tailor our service offering to meet the specific demands of an individual customer such as Petrobras. The Belzona 1251 Heat Activated Metal was applied to a connecting joint only 75mm in diameter and
cured immediately prior to the lift. With the Mercedes SL 500 AMG weighing over 2.2 tonnes and a minimal amount of adhesive it demonstrated that the Belzona 1251 Heat Activated Metal was able to carry over 1.8 million times its own weight! Further testing carried out by Belzona’s USA and UK laboratories demonstrated the product could actually lift over 20 tonnes in this configuration. Belzona’s six identical 2010 Global Conferences allow Belzona Distributors and Service Partners to share experiences and be updated on the latest developments in both product technology and application solutions. During the meetings, delegates learnt of the background to the products and the testing which has been carried out to verify the products suitability. DOUBLE SUCCESS
with Hydra-Cell pumps in South Korea Engineers at the Seonam water treatment plant in South Korea scored a double success when they replaced leaking screw pumps with seal-less Hydra-Cell pumps on a desulphurisation process. They cured the leakage problem - they also reduced power consumption by 50%. The screw pumps were injecting a mix of water and MgO2 + hydrogen peroxide into the process, for disinfection and deodorisation. System operating pressure is only 8 bar. However, the screw pumps could not satisfactorily handle the MgO2 abrasives carried in the liquid. Premature seal wear caused external leakage (see photo 2). And pumping efficiency declined as wear increased, with cumulative waste of energy. Since installing the Hydra-Cell G25 pumps (photo 1) there have been no more leaks. So with Hydra-Cell’s pumping efficiency
consistently above 80%, energy costs of pumping are halved. Moreover, seal-less design and simple build minimise maintenance, reducing both cost and frequency of parts replacement. The net effect is to keep the Life Cycle Costs of the pumps extremely low. Operational advantages have also been noted at Seonam. BAA Rescue Services choose Draeger for realistic confined space training Confined space working is taken very seriously by the British Airports Authority. In addition to those who are required to work in service subways, manholes and drains, the engineers and managers who actually issue the permits are also required to undergo confined space training. To ensure as realistic an environment as possible, the BAA Rescue Services Team at London Heathrow uses Draeger’s purpose-built Training Centre at Blyth. Craig Sear, Airport Senior Engineering Manager at London’s Heathrow, explains, “We believe that our senior maintenance managers and airport duty engineers should be trained to the same level as the people to whom they issue confined space working permits. This ensures that they not only understand the environment but they also understand the hazards and the complications that can arise. The Team’s work takes them underground and into service subways where they may be
looking at ammonia charged refrigeration systems that supply aircraft with chilled water, as well as foul drains and pits and ducts to carry out maintenance or repairs on lighting, etc.” He adds, “We use Draeger respiratory and gas detection equipment on a regular basis and have been attending Draeger training courses for a number of years, ensuring that we carry out refresher training every two years to meet legislative requirements. Having recently attended a confined space entry course in Draeger’s specially designed training environment, the Team commented that it was one of the best courses they had ever been on. Spirax Sarco narrowly misses out at Carbon Trust Innovation Awards Just weeks after winning the IChemE Award for Energy, Spirax Sarco was a close runner-up in the Industry category at the 2009 Carbon Trust Innovation Awards. The steam expert was recognised for its pioneering Flash Recovery Energy Management Equipment (FREME) engineered system. FREME can achieve energy savings of up to 26 percent, significantly reducing carbon emissions for steam operators, and could help steam users achieve the Carbon Standard Award. The award winning FREME system has also been shortlisted as Product of the Year in the CIBSE Low Carbon Performance Awards. The winners of the award will be announced in February 2010. FREME provides a closed steam system and transfers the heat from the flash steam and recovered condensate into the high pressure side of the boiler feed pumps. Temperatures in the feedtank can therefore exceed 100°C without causing pump cavitation ensuring that virtually all returned energy is used by the system. Heat and water previously discarded can now be recycled, reducing energy and water treatment costs and CO2 emissions. FREME works by first separating the flash steam from the condensate. The separate flash steam and condensate each travel through a dedicated plate heat exchanger to heat the pressurised feed water before it enters the boiler. The two returning streams
are then recombined. Recovering condensate from industrial steam systems is a well established energysaving practice. Energy from condensate is used to pre-heat boiler feed water, which raises boiler efficiency and lowers emissions. Each 6°C rise in feed water temperature typically knocks 1% off a boiler’s energy consumption. This year’s Carbon Trust Awards attracted submissions from nearly 250 of the UK’s most inspiring innovators in the development, deployment and use of low carbon technology solutions, across a range of areas from power generation to buildings and transport. The Carbon Trust is an independent company set up in 2001 by Government in response to the threat of climate change, to accelerate the move to a low carbon economy by working with organisations to reduce carbon emissions and develop commercial low carbon technologies.

SAFE, MESS-FREE CLEANING
with Kärcher Ice Blasters

The system uses dry ice pellets kept at 79ºC, injected into a jet of compressed air, accelerated to speeds in excess of 150 m/s and then fired at the surface to be cleaned. The abrupt cooling of the surface causes a thermal shock and produces fine cracks in the top layer. The dry ice pellets penetrate these cracks and sublimate instantly (turn into a gas without becoming a liquid) lifting the contaminant from the surface, and return to the atmosphere as CO2 gas leaving only the contaminant behind. As cleaning with dry ice is performed without chemicals or detergents, and leaves no wastewater, it is environmentally friendly and can be used in areas where cleaning with water is prohibited or inconvenient. Unlike sand blasting, ice blasting keeps surface abrasion to a minimum, and there is only the contaminant to collect after cleaning has been completed. Kärcher’s original ice blasting machine, the IB 15/80, is designed for high performance cleaning and restoration of a wide variety of objects and surfaces. The
new, lighter and more compact IB 7/40 ice blasting machine offers many of the benefits of the larger machine but can be run from a much smaller compressed air supply, therefore making it ideal for use with inhouse compressed air systems. The unit as standard comes with a hose, trigger gun and nozzle case providing the user with everything needed to start work. VALUE DRIVEN MAINTENANCE
SURVIVING IN THE current economic climate with Value Driven Maintenance (VDM) Despite the slight recent easing of economic conditions many organisations are still struggling to remain competitive and survive in the current economic climate. Consumers want more for their money than ever before and are prepared to vote with their wallets by shopping around or simply not purchasing goods or services. People are asking ‘how can we remain competitive’? and ‘what is it we must do to survive’? Unsurprisingly, there is no miracle cure, but a professional and focused maintenance operation can significantly contribute to profitability. The questions today’s Maintenance Manager’s should be asking are: ‘What actions can I take that will deliver the most value?’; ‘Where should my resource be focused?’ and ‘How can I develop a Maintenance Strategy that is aligned to the needs of the business?’ To understand how to survive it is necessary for an organisation to understand the factors at work in their sector and what must happen to first survive and then thrive. Many external factors are clearly out of the control of a business but there is a significant opportunity to take control of the maintenance function and ensure that it is doing the right things in the most effective manner and maximising value to the business. When times are tough the typical response is to cut the maintenance budget to balance against increased costs elsewhere or falling revenue. But, is that the right thing to do and how can the effect of such measures be quantified and verified as the correct course of action?
In normal circumstances this would pose a challenge to even the most competent Maintenance Manager. Now, more so than ever, they must be able to ensure that they make the right decision and the scarce resources that they have at their disposal are focused on the activities that will deliver the most benefit. The answer to the question about the correct course of action lies in exploring the (added) value potential. Value Driven Maintenance¹ is the first methodology that shows a maintenance organisation how to reveal its value potential, set clear and realistic improvement targets, give focus and embed continuous value creation in the organization. It focuses on dynamic measurement of value creation opportunities and the selection of the most appropriate steps/ to implement. It does not advocate
the implementation of specific ‘best practices’ merely in the hope that these will yield benefits; the solutions are bespoke to that organisation and business environment at that specific time. The ability to demonstrate the ‘real’ added value of maintenance in a business perspective has helped a number of organisations put maintenance on the agenda at board level. However, VDM is more than a set of financial formulas or a new language to ‘impress’ the board. It gives the Maintenance Manager a practical ‘Planning & Control’ framework based on the Plan – Do – Check – Act cycle. It also links up with lean thinking by prioritising between breakthrough measures (value-adding) and ‘nice to have’ activities (non value-adding) and an intuitive selection of relevant best practices.

VALUE DRIVEN MAINTENANCE
In the VDM methodology (fig 1.) there are four relevant value drivers in maintenance, Asset Utilisation, Resource Allocation,Cost Control, And Safty, Health & environment. Improving performance in any or all of these value drivers will help to increase a company’s economic value. However, focusing on the value driver that will yield the maximise benefit is the key. In the current economic climate for many organisations there is less demand than supply capability, therefore greater machine availability will not deliver benefit by making more products than the customers require. The Maintenance Manager will not provide economic benefit unless there is an opportunity to create value through other means such as rigorous cost control, organisational efficiency or capital avoidance. Doing ‘the right’things in a more efficient way or being more effective will add value. This may be through avoidance of repairs to equipment or improved management of inventory levels to ensure the right spares are available and reducing holding costs for obsolete stock. The main focus of Maintenance functions must be to create value and reduce wasteful activities by following the relevant work practices necessary to support their business. Standardised work processes will reduce variability and drive an organisation from
that of reactive to proactive. The focus will not be on implementing generic best practices but establishing ‘the’ practices to adopt for their organisation that will yield the greatest return for the effort applied. Establishing the value potential for each driver can be determined by the market dynamics and the performance gap (current performance compared to industry peers). It is only when it is known where the biggest value potential is, that attention can shift on to realising the value in an effective and efficient way. So what are the core competences for the Maintenance organisation”? The core competences can be derived from the Competence Model (see fig 2). It provides a coherent framework for making decisions and establishing the improvement agenda. This model has been applied successfully to many sectors e.g. Manufacturing, Utility, Infrastructure and Transport and has proved to be an excellent means to communicate the current state of affairs, the biggest bottlenecks and challenges and the desired future state. The model helps to identify the competences of the maintenance organisation that create most value (core competences). So instead of trying to improve everything it helps to focus on those competences that are most important from a

business perspective. Depending on the market situation some companies focus on the right-hand value circle and others focus on the left-hand value circle. Why do we get caught out? The highways agency has received serious criticism during recent snow falls. Clearly some mistakes have been made but with the Copenhagen Summit trying to gain agreement on twodegree temperature limits, and the Met Office predicting a mild winter, why would the agency spend money on snow ploughs? If we had heavy snow falls most days during winter we could easily justify more snow ploughs, or like in Scandinavian countries, insist on winter tyres from December to the end of February. As it is, the agency has no business case for more robust winter preparation, and then spends months filling in the pot holes. Whilst accurately predicting the long term weather appears to be beyond the best experts, in manufacturing there are less excuses. So why then are we caught out so often? Because we don’t get the facts, or worse, we don’t act on them? From what I have witnessed over the years, it’s because all too often problems become a part of the job. A routine problem Take the operator controlling a bagging unit below a flour silo. Many times a shift the product become stuck in the silo. To begin with the operator hits the side of the silo with his hand, but after a while he ‘gains’ a stick and a cross is painted on the side of the silo. A perplexed visitor (me) asks, ‘why do you hit the cross with your stick every 15 minutes?’ The operator has been asked to do it in order to stop the product sticking; it’s a way to overcome a known problem without getting the engineering team involved. Yet the ‘lost production’ equates to an hour a shift and the engineers are unaware that things are going wrong. It’s difficult to stop problems becoming ‘part of the job’. It needs fresh eyes.
Fresh eyes Take two first line managers running different parts of the operation. Ask them to spend a few hours reviewing the others teams operating area, and vice-versa. Get them to record losses and improvement opportunities. Have them present their findings to the opposite team. Those fresh eyes will always discover issues that daily routine has hidden.
Take another recent ‘real life’ example, a manufacturer had bought new equipment from Europe, a first prototype, which wasn’t working at anywhere close to design throughput. ‘Problem solving’ dialogue was based on poor equipment design and constant failures, yet detailed analysis of actual losses showed that in a single week 13 hours had been lost because someone forgot to order the correct packaging materials. The equipment maker can hardly be blamed for that.
Willmott Solutions: 100 Unplanned Machine Stops Analysis
Turning on the light Time and again organisations wait until the pain of problems, pressures from customers on late deliveries, and costs becomes too much to bear. Then snap decisions are made to implement extra shifts or new equipment. It’s like when it snows every week from December to February and we buy a 4x4 or a plough instead of fitting winters tyres and gritting the roads. Implementing an OEE system can be likened to switching on the light in a darkened room. Nothing has changed, but we can now see things more clearly. We know where the real problems are and can address them head on – before it’s too late and expensive decisions are made because we feel we have no other choice. Despite this, I’ve lost count of the times people have said to me ‘we really would like to measure and improve OEE, but things are too bad at present. We think we have almost turned the corner, when things get better we’ll begin.’ How can that be logical? Predicting a mild winter is one thing, predicting that your operations will get better if you continue to hit the machine with a stick is deluded. When we put up with routine problems, and make decisions without the facts, inevitably it means we get caught out.
Remember On average, for every 100 unplanned machine stops 40 can be fixed by restoring the asset to new, 25 can be fixed by routine condition based monitoring, and 20 can be fixed by daily asset care (no stick required) - whilst only 15 can be fixed by a re-design.
Commit to continuous improvement Give your operators, engineers and production people the tools and the time to put things right. Don’t ask them to live with the problems. If we throw some light on the situation, and truly understand what is going wrong – there is

often a simple solution. I’m going to leave you with a thought from my good friend and world renowned authority on the application of TPM, Peter Willmott: “In this difficult climate there is a tendency to continue to cut down the forest with an ever blunter axe because we no longer believe we can afford to take time out to sharpen it. Yet we all know sharpening would enable us to do a much more efficient, effective, and quicker job. The same is true for our skills and knowledge...[we need to be] inspired to take a fresh look at their operations. Ultimately it’s people, using the right blend of sharpened tools and techniques, which make the lasting difference. Operational Excellence is all very well, but many of us need to re-check that we have the Operational Basics in place - as no matter how good we think we are – we’ve got to continuously seize opportunities to improve, and then sustain what we're doing.” So, what about a late New Year’s resolution; we will discover our top five losses and make three of them disappear for good - before the end of February. Two sensors stores 80,000 samples with sample rates from 1/sec to 1/24hr period. Either sensor can be digital temperature, Thermistor, Thermistor/RH, or thermocouple types. The ThermaViewer is

A-Safer way around the world for Kimberly Clark
Global manufacturer Kimberly Clark has upgraded its safety standards across its plants internationally with thanks to safety barrier specialist A-Safe. Since trialling a small section of doublerail traffic barrier at its paper pulping line in Flint, UK, Kimberly Clark has not looked back and has appointed A-Safe as an approved supplier worldwide, with A-Safe now installed across its warehouses internationally including Europe and the USA. Since 2005, the blue-chip company has seen the benefits of the polymer-based safety barrier systems over and above steel equivalents by providing the strength and durability of steel, with the flexibility, and reduced maintenance of plastic. The plastic used has a special in-built memory, similar to an elastic band, so any impact will be absorbed and then will automatically spring back to its original shape. Therefore, unlike its steel contemporaries, the A-Safe plastic does not need to be replaced or repaired each time it is hit. James Smith, Director of A-Safe explained: “We first approached Kimberley
Clark at Flint in 2005 who were very sceptical about what we could offer. They allowed us a trial, and gave us a section of gantry to protect which was constantly being destroyed by fork lift trucks. It was a very vulnerable area of the factory and no-one believed that A-Safe’s barriers would fair any better than the steel ones used previously. The workers made a bet that it would be down within a week! Within months they had placed an order for the whole site. “Five year’s later we are now an approved supplier helping them to maintain their enviable health and safety records all over the world. The Kimberly Clark success story keeps rolling on, with new contracts coming in across America and we are now moving into Asia too – all on the back of a trial they never believed would work!” A-Safe polymer barriers use an innovative blend of polypropylene to create a high impact absorption range of safety barriers, and it is this method which has appealed to Kimberly Clark so much. Crowcon’s IREX IR flammable gas detector TESTED BY MICROPACK FOR OFFSHORE USE Crowcon’s innovative new IREX infrared (IR) pellistorreplacement flammable gas detector has been proven suitable for offshore use after undergoing testing by Micropack Engineering Ltd. The device went through rigorous performance testing by the highly respected testing authority based in Aberdeen, Scotland. IREX is designed to replace pellistor (catalytic bead) type flammable gas detectors, resulting in faster response times and greatly reduced zero drift. Capable of detecting methane, butane, propane and many other hydrocarbons, IREX is specifically designed for applications such as offshore platforms, refineries, gas storage and distribution networks, sewage treatment plants and certain manufacturing processes (such as aerosol production). Pellistor and some other IR
type gas detectors are fitted with sinters (flame arrestors) to achieve Exd flameproof certification. Sinters slow response times significantly and can become blocked by contaminants, a frequently underestimated problem. Because IREX does not use sinters it has an extremely fast T90 response time of less than four seconds – comparable with the most expensive conventional IR gas detectors. Excellent zero stability is also achieved, with none of the drift issue associated with pellistors and cables. Because IREX operates from the same control systems as pellistor-based detectors, it allows existing pellistor-based systems to be easily upgraded without any of the costs associated with installing a new control system. Sophisticated systems and algorithms ensure reliable operation at all times, with no adjustments necessary to the
detector itself. Zero and span adjustments (if required) are performed at the control panel, and gas response tests and calibration can also be done remotely, with test gas simply applied via a tube to the standard weather cover. IREX is designed to provide over 10 years reliable operation, and as there are no sensors which need replacing and because routine testing requirements are minimised, operating costs during its entire lifetime are minimal. The detector produces a mV Wheatstone Bridge type signal (identical to a pellistor) and operates from as little as 2.9Vdc. In addition, it is supplied with a M20 type fixing, allowing originally installed detector junction boxes and cables to be retained. Manufactured from 316 stainless steel; IREX has both ATEX and IECEx approval and is undergoing assessment for IEC61508 SIL 2 compliance.

Siemens improves drives technology offer with partner network Siemens Drives Technology (DT) has linked up with a number of industry suppliers and distributors in a drive train partnership that will directly benefit end users. The aim of the partnership is to promote Siemens capability and to deliver products and systems faster to customers. Siemens drive train products, which include variable speed drives, induction motors, geared motors and gearboxes, are being offered through well established
high quality partner companies. The selected partners are Brammer, Hayley, Fraser & Macdonald, Southern & Redfern, Dorlec, Anstee Ware, CPM and MR Engineering. Siemens has also significantly increased its service offer, and is now providing a 24-hour, 7-day-a-week call out service for all of its motors. UK stock profiles have also been increased and widened to meet the additional expected demand created by the partners. Siemens
is now able to supply a wide range of eff1 industrial motors up to 200 kW direct from stock located at its Bradford site. Additionally, the new Siemens partners are able to supply Siemens motors up to 90kW from stock, along with other services offered to customers such as motor and drive installations, and manufacturer warranted motor repair facilities.
