Leadership Amid Crisis: Helping Ukraine Survive the War Hello, my name is Nicholas Hill; I’m the managing director and principal trainer for Hill Training Ltd. We are based in London, England, in the United Kingdom. A client of mine has over one hundred staff stationed in Kyiv, Ukraine. I’ve trained their managers and salespeople for over two and a half years. These are colleagues and friends whom I care about very much. Moreover, I want them to know that many here in the UK love you and care for you and want to do whatever we can to support you. So why these webinars? I’m creating a series of webinars at the moment. And as you can see, there is no script! It is just me talking to the camera. Then again, I also recognise that I’m speaking from the safety zone of the UK. I am not in Kyiv, even though I delivered training there in 2019. I am a leadership and management trainer. That is all I do. I’m not a soldier. I’m not a politician. There’s nothing else I can bring to the table, but I believe that no matter who you are and what you do, you have skills, and those skills right now are greatly needed in this wartime. You guys watching this webinar are in Ukraine because we promote these webinars in Ukraine only. If anyone else around the world gets to see them, then fantastic. At the end of this webinar, there will be some details regarding the humanitarian aid organisations working extensively in Ukraine. I will be very much guided by you on what you want, so I will read your comments and respond to them. One of the subjects I deliver is resilience training, inspired by Daniel Goleman’s work on emotional intelligence. Emotional intelligence sounds very arty farty, doesn’t it, especially in wartime? But if you want to become resilient and survive this war, you will have to know how to manage your emotions, which are part of your internal state. What do I mean by your internal state? It sounds like psychobabble - but it’s not! We have a state of attention. What are you focused on? How are your thoughts directing your behaviour? Before you behave, you have to think and act out that behaviour in your head. There’s also an emotional state. What do we mean by an emotional state? What emotions are you experiencing right now as you go through this crisis in Ukraine? Are those emotions supporting you? Are they helping your attentional state? Are they helping you to survive? Are those emotions conducive to your environment right now, or are you overwhelmed with fear? If you are, you are not alone. Your friends, family, colleagues and neighbours are likely to be feeling and experiencing the same emotion. Now I know that that will not necessarily help you right now, but do you want to Page 5


Leadership Amid Crisis: Helping Ukraine Survive the War nurture fear, or do you want to cultivate more helpful emotions that will get you through this crisis? If so, I will help you with that in one of the upcoming webinars in this series. Okay, so what else? Efficiency, productivity, performance. These three areas are essential if you are in a leadership position in Ukraine and want to empower your teams. And by ‘teams’, I mean the teams on the street right now, the people fighting for your sovereignty, empowerment, freedom, and life. You’re going to need so many tools, and I’m going to do as much as I can to add value. There’s not really much else I can do. As I say, I’m not a soldier. I’m pathetic at chasing my kids around the house, so I would not know what to do with an AK-47. I’d probably shoot myself in the foot! During the crisis, you will need to make sure that you meet your physiological and psychological goals and needs. By physiological needs, we refer to the air you breathe, the food you eat, the water you drink, shelter, and warmth. Therefore, if you don’t meet your physiological needs, you will not live. Your survival is first and foremost. Unfortunately, this is not something that I can help you with, so we are promoting the awareness of many humanitarian aid support networks and charities within these webinars. However, these webinars can help you with some of your psychological needs during this war. So, what do we mean by psychological needs? We refer here to autonomy, competence, relatedness, and achievement. Autonomy: this means your freedom to execute or exercise your will, your ability to make decisions, to think, act, and do what needs to be done in the here and now without anyone imposing restrictions on you. However, if leaders set behavioural limitations upon you, then comply. Sometimes you might need to lock the door, not do anything, and just be compliant under curfew. Nevertheless, Russia wants to take away the freedom and sovereignty you’ve had for many years. You are fighting to preserve that freedom. Now, how do you do that? It has to start with how you think and respond to what Putin is demanding of you through oppression. You need to develop new competencies in a range of new disciplines: whether that is in goal setting, planning, conflict management, or crisis management strategy, you need to be competent in the execution of wartime management models.

Leadership Amid Crisis: Helping Ukraine Survive the War What else? Relatedness. What do we mean by relatedness? Abraham Maslow referred to the need for belonging, your ability to relate to one another. Hence the reason for solidarity, which we will come to later. You must relate to those fighting with you and fighting to survive. If you do not relate, you will drop your guard; you will give up. One of the other psychological needs you have is the need to achieve. Now some of you will get extremely frustrated if you are under curfew. You might be in the safety of your home, bunker, or shelter, but if restrictions are imposed on you, you cannot act. That could frustrate you. For others, they will feel protected or see this as a time for rest and recuperation. Suppose you are under curfew but have a desperate need to achieve and do something constructive. In that case, you will find compliance difficult. Nevertheless, listen to Zelensky, just as we have to come under the authority of our political leaders in the UK. Listen and abide by the instructions of your political leaders. They are on your side. I can’t praise highly enough what Zelensky is saying in some of his broadcasts. He is rising to the challenge of being a wartime leader, isn’t he? So, you have to say, ‘Right, okay, we have to now trust what our leaders are saying. We’re going to stay put until we are told to act by following our leaders’ instructions because we believe our leaders are for us and not against us. These are the visionaries in times of war. Don’t just act for the sake of acting. Wait for the instructions to do so. What about some of your other needs which you need to meet? Abraham Maslow referred to the need for self-actualisation. These are self-fulfilment needs and refer to the realisation of your potential. Now, when you are in the mode of survival, the last thing you want to think about is how you can fulfil your potential by asking questions such as, ‘how can I be the best that I can be?’ What am I some kind of athlete? What are we training for; the Olympics? No. You’re training to preserve your lifestyle. You’re training and fighting for that freedom right now, which doesn’t necessarily mean fighting with arms. It also means fighting with your mind. We must think right before acting to achieve the outcomes conducive to the big picture and not necessarily just the here and now. So why would you need to consider fulfilling your potential when first and foremost, you have to consider surviving? Your enemy is considering matters that are much higher on that hierarchy of needs. They are thinking about how they can attack with force, take more land, take more territory, and cause more damage and destruction. They’re thinking about the need to Page 7


Leadership Amid Crisis: Helping Ukraine Survive the War execute and exercise skills they spent years developing. Therefore, you will need strategies, principles, and techniques to survive this war. My definition of a strategy is a step-by-step process that enables the achievement of a predetermined outcome. What does that mean? Let’s just break that down. You’re a frog on a lily pad needing to get to the other side of the pond. You think, okay, I have to go from lily pad one, lily pad two, lily pad three, four, five, six, seven. But halfway through, you think to yourself, hmm, I think I can make it from pad number five to pad number eight, so whoa, plop, and in the water, you go. And if that water’s polluted, bye-bye, froggy! What do we mean by this metaphor? The steps have to be predetermined, but that is before coming up with the vision. The vision goes ahead of the outcome. You predetermine what you want. And then you ask how are we going to get there? If you’re the frog on the lily pad, you say, ‘Right, I have to go hopping from one, two, three, four, five, six, seven, eight lily pads and don’t cut any corners unless I want severe consequences! If you are a chef wanting to bake a chocolate gateau using a recipe, you will think, ‘someone here has written this recipe’. Let’s say it’s Jamie Oliver. But, you think, ‘No, I’m better than Jamie Oliver, so I’m going to cut out steps three and four because I haven’t got those ingredients and I can’t put it in the oven for that long! Maybe there’s not enough gas or oil. Or, maybe just one of the resources you don’t have is the time. Are you still going to get that gateau? Yes, or no? No, you’re not. Well, maybe you can call it a gateau, but if you were to hand it around to friends at the dinner table as a dessert, they’d probably go, ‘What the heck is this? What are you dishing up?’ So, you have to make sure that the strategy you use follows what has been predetermined; otherwise, you will not achieve that outcome. The other tools you need to survive this war are techniques. My definition of a technique is this: it’s a process of applying skills to achieve the desired result. Let’s say you are riding a bike and have a technique to balance yourself. You don’t necessarily execute the same strategy every time to achieve that result, but you have a technique. So what’s a technique? It’s a whole combination of activities working in your brain. You receive the input of sensory data and respond accordingly. Your vestibular system says, ‘Whoa, I’m off-balance, and I need to balance. So you have a particular way of doing that, but it’s not a strategy. A technique might contain several strategies, but it’s still a way of achieving the desired result.

Leadership Amid Crisis: Helping Ukraine Survive the War So let’s take a look at principles. I’ve always taught my course participants that principles are values that form the basis for behaviour. So you might have a value at home or at work, and one of those values might be ethics, personal responsibility, accountability, or integrity. Perhaps your value is peace, which Ukraine needs right now, right? But the challenge that comes with a value is you might not know how to achieve it. It just states what you believe to be important. Therefore, you need a principle. A principle, in my book, is an instruction to go out and do it. You might have a principle of, ‘do unto others as you would have them do unto you.’ That’s a principle. It’s not a value. The value might be love, service, or servanthood. However, the principle would have to be an instruction to do something. Indeed, leadership principles should be instructional to remind you how to fulfil and live out that particular value that’s important to you. One of my many leadership principles is, ‘Leaders emerge in crisis. Until then, there are only titles. Take a stand.’ So why decide to call this series ‘Leadership Amid Crisis’? Well, a good few reasons, in fact. Let’s look at what the dictionary says about ‘crisis’. I refer to the Cambridge dictionary. Crisis - a time of great disagreement, confusion, or suffering. Ukraine is in crisis right now. These webinars are designed to alleviate some of the above. Even if it’s only a tiny proportion of addressing some of the sufferings you’re going through, it will be worth my while doing it. In a crisis, people fight. And people can also fight on the same side of the table. So this is not Ukraine just fighting Russia. This is Ukraine now fighting Ukraine. This is where we fight over who’s right, who’s wrong, who should lead, who should follow, whose strategy is right, whose value is correct and who’s doing it wrong. This is where war can break out on the streets among Ukrainians. This absolutely cannot happen. Emotions are running high. Stress is optimal. You will be in distress if you don’t manage your state, thinking, and behaviour. Therefore, listen to your leaders and do the right thing. What do we mean by distress? On the stress curve, AKA the human performance curve, we go from hypo-stress into eustress into hyper-stress and then into distress. If you get into distress, you will need rehab. You will be no good to your leader, Zelensky, and others. You won’t be able to support your family if you get into distress. You’re going to need support to make sure distress is prevented. You need ways to manage your stress and come out of hyper-stress so you can start to think strategically. You must think like a leader and start communicating in a way that inspires, engages, empowers, embraces, and encourages the people around you to develop solidarity. Page 9

So what do we mean by solidarity? It’s a feeling of unity between people who have the same interests and goals. There’s no solidarity when you are fighting with your brother. There’s no solidarity when you’re fighting with your sister. There’s no solidarity when you’re fighting with your colleagues. There’s no solidarity when you’re fighting with your neighbour next door when they’re screaming and cannot cope with the war. Ukraine needs solidarity right now. We need solidarity around the world to fight this war. We need to join forces. We need to come together. Whether NATO helps you, the EU, the UK, the US or Poland, we need to join forces. We need to hold hands and march in the same direction! That’s a sign of solidarity, and that is what you need right now. If you can hear your Ukrainian neighbours fighting amongst each other and squabbling over who’s got the warmer blanket or the food, then be the one that instigates peace. You’re the one that needs to walk in between their arguments and be the one that becomes what Virginia Satire called the ‘Leveller’. This person says, ‘Guys, we are on the same side. The enemy is out there. The war’s out there. It’s not in here!’ Show some leadership. Encourage your friends who are scared right now, who don’t know what to do, don’t know what to think, don’t know what to say, who are in a place where they’ve never been before. And that will include you. I know I’m speaking from the safety of the UK. Who the heck am I to tell you what to do? I’m not sitting next to you in a bunker. But I have been through my own crises in life. I know how helpless, alone, and in pain, you can feel, but so do your neighbours. They’ll likely feel the same as you right now. Be a leader, take a stand, step up, and do the right thing. Be a protector, be a guardian angel, think right, speak right. Peter Drucker says, ‘Management is doing things right. Leadership is doing the right things.’ Do the right thing. I’m signing out. I’m here to say be safe, strong, and victorious. God bless.
