MAKING YOUR MILES COUNT Robert D. Scheper
Practice is Your Best Training Mastering any career or profession takes time. Many have suggested 10 or even 20 years of dedicated learning and application. Given that most employees now change employers multiple times per decade, the difficulty comes in accumulating the proper skill sets over a shorter period of time. People aren’t sticking around long enough to master their jobs. Industries are accumulating a whole arsenal of “jack of all trades… masters of none”. There is a counter to this argument (allbe-it limited). The saturation of internet information such as YouTube and social media creates a virtual tsunami of raw information or potential career training. The demand for one-on-one mentoring is replaced with digital learning. For many, this type of learning speeds up the mastering process. However, digital learning has downsides. The failure to interact with people limits the social graces needed to truly master a career. One of the major components of becoming a “master” or professional is the
16 • OVER THE ROAD
ability to truly work effectively with people. Practicing the art of conflict resolution or minimizing potential damages through patience, gentile responses or empathy is simply not promoted on the internet. Social media emphasizes the exact opposite. Try posting a contrarian opinion and the reaction is more like the Sci-Fi movie “The Blob” where people are consumed and absorbed by a mindless, faceless mass of emotional violence. Mastering any career in trucking (especially driving) requires strong people skills and the ability to professionally react to: dispatch, shippers, traffic, DOT and receivers just to name the few obvious ones. Increasing the use of YouTube and Facebook hardly teaches or encourages patience and diplomacy. In fact, those who spend too much time on either usually build tendencies of impatience and narcissism. The internet may deliver head knowledge but hardly any advice or mentoring on the personnel crisis that you may be dealing with today. Social media doesn’t provide much experience in building skills such as discernment FEBRUARY 2019
(an ability to effectively judge/evaluate a person or situation without direct disclosure). The subtle art of reading people takes time, effort and a significant dose of humility.
Learn how to respond effectively… face to face interaction is an art that will advance your career better than just cyber-resolution. Old school is still the best class to take.
Too much head knowledge can cloud a person into believing they know what they are doing but they have no experience in it. There is no personal critiquing process. People think it is enough just to know they should have patience. True patience comes with practice. The ability to act professionally when someone is pushing your buttons is what is needed. Knowledge itself doesn’t necessitate a great degree of humility and discipline.

SPEAKING FROM EXPERIENCE Ray J. Haight
Delusion I have a question for you. How do we deal with the mass delusion that driver turnover is inevitable when nothing could be further from the truth? Driver turnover is a manageable business challenge like any other. The only thing standing in our way of achieving low driver turnover is the BS that we keep telling ourselves in a long misinformation feedback loop. This fallacy manages to keep us from tackling this problem with the focus that is needed to achieve the desired outcome. I am not sure how this type of thing happens. Not that I am in any way immune as I was a partner, President and COO of a company that went from a turnover that was almost non-existent to one that had 120% in a matter of just a couple of years. Some time back I ran into a quote that seems to fit the situation. It read: ‘The chains of habit are too light to be felt until they are too heavy to be broken’. I am not sure who owns this quote and a search on the internet is not conclusive. But it makes me wonder what situation the author was facing when this explanation for their predicament first entered their mind. Quite likely not trucking but it does fit perfectly for the current state of things. So, if your company is the victim of its chains of habit that seem too heavy to be broken, where do you start? Let me walk you through what worked for me and the good folks whom I had the pleasure of working with. By the way, the things I write about here are also currently working with the many companies I am consulting with and references are available on demand. I appreciate that this is an unabashed solicitation. 24 • OVER THE ROAD
It starts with the acknowledgment that turnover is man-made and not inevitable as I have already pointed out. It moves from there to the leaders in the company who are committing to be accountable to the efforts and, to each other, to make the changes necessary to transit the company culture and to infuse a focus on a reduction of driver turnover. During my workshops, I usually suggest that these folks draft a mission statement that they all sign. It is a commitment to each other. Sounds easy and it is. The problematic part is allowing a peer, in this case, another senior manager to correct you if they happen to see you acting in a manner that is contrary to the mission statement that everyone committed to. Unfortunately, people’s egos come into play and they are seldom as pliable as they should be. Next step is what I call the sales pitch; companies need to explain to their employees why a dramatic reduction in the companies’ turnover is critical to its future. They also need to discuss why it is beneficial to every individual’s future at the company. Lower turnover means things such as: a safer trucking company, a more profitable company and a more fun culture to work in, to name just the start of the good things that come from low turnover. In my experience, people get so entrenched in the daily whirlwind of their routines that they get blinders on and then don’t see how a little change in how they do things could be of great benefit. To dive a little deeper but not to get to granular, let’s look department by department.

SALES: With lower turnover there are fewer service failures and you’re not constantly training drivers as to your customer’s needs. Fewer service failures mean less time begging forgiveness from customers and it means you can likely pursue a more significant opportunity with your current customer base.
OPERATIONS: I saved the best for last. For a dispatcher to acclimate most of their drivers on an annual basis is very distracting and grossly inefficient. How much more time would the individual have in a low turnover environment to concentrate on whatever their KPI’s are? It might be empty miles, revenue per miles or revenue per day. Consider a one-percentagepoint gain in efficiency here; the numbers are staggering at that amount. Now stretch that number to a 3-5% gain and see what happens.
SAFETY: You will have gains by not having to create new driver files all the time; a considerable time saver. Safety personnel will have fewer accident and incidents to track and files to open. This is because a stable workforce can be trained to a higher standard. You can’t train a workforce with any effect that has high turnover; you’re always starting over. A side note. Companies with lower turnover have fewer accidents and pay less insurance than a carrier with high turnover. There is a direct correlation to lower insurance cost and best in class operating margins.
Next month I will discuss the platform for change. How do we ensure there is consistency in how we act individually when we take this challenge? What are the guidelines? All of the above constitutes part of what I call the groundwork for tackling driver turnover. Overall there are seven steps to implement to get things under control, I intend on sharing the rest in sequence in my next six articles. I hope you find some value in turning your issues around. It boils down to transitioning your company from a carrier who delivers freight from point ‘A’ to point ‘B’ to being a company which differentiates itself from its competition with the quality and dedication of its employees.
ADMINISTRATION: With a low turnover environment, gains are made from not having to educate the workforce as to the company’s information flow and paperwork all the time. The company also gains here with its aged accounts receivable, and billing gets out quicker with fewer errors. Also, the money comes in faster when it becomes repetitive and consistent and people know the process. The result is stability in your workforce.

MAINTENANCE: This becomes less of an expense when your workforce stabilizes. A fouryear life cycle of a company truck with high turnover could have 4-6-8 different drivers in them. Compare that to a company with lower turnover of say 20%. This company will not only have fewer maintenance issues but it also has an asset that the used truck market covets and thus the truck will have a higher residual value.

Eight Wishes for 2019 This year, we’d like to share our hopes for the coming year with eight ways to support the Women In Trucking Association mission to increase the percentage of women employed in the trucking industry. 1 We think more carriers must start monitoring their percentages of female drivers and set targets to increase those levels. They should hold recruiters, dispatchers and everyone in management accountable for not only hiring more women, but retaining the ones they already have. Ten years ago, carriers insisted they didn’t care about the age, gender or race of their drivers. Now more and more companies are understanding why we should focus more on diversity. The WIT Index tracks progress in the percentage of over the road female drivers and although it’s increased to 7.89 percent in 2018 (up from 7.13 percent in 2017), we still have a long way to go. 2 Companies should strive for more diversity in their management team. Women comprise only 23 percent of leaders in trucking companies in 2018. While this is slightly higher than in the past, we still have a long way to go. For publicly traded

trucking companies, only eight percent of women are promoted to the executive level and ten of the sixteen publicly traded carriers have NO women in management. 3 We would like to see more women serve on trucking company Boards of Directors. California recently passed a law that requires publicly traded companies to place at least one woman on the Board. While quotas seem so gratuitous, we do know that more women should have a seat at the table, especially in trucking companies. Of the 17 publicly traded trucking companies, four of them have NO women on their boards. Women comprise only 15 percent of directors in our industry, compared to over 22 percent for women serving on the board of Fortune 500 companies. 4 Recruiting ads should be more inclusive. In a recent DriverIQ survey, 35 percent of carriers reported that they did not have ANY programs aimed at attracting female drivers. Only nineteen percent said they had recruiting ads specifically targeting women. The old ads showing a wife and two kids at home with a picket fence is long gone. It’s time to start using graphics and words that target female drivers.

5 With the help of Women In Trucking Association and Expediter Services, more women will become Owner Operators or will expand their small fleets. The 150 Women Owned Business Challenge is a collaborate program to help women buy their first truck or to buy more trucks. As of the end of 2018, we were halfway to our goal of empowering 150 women. By the end of 2019, we’d like to increase those numbers to include more women as business owners. Nearly every large carrier today started with a “man and a truck” and now, we want to push toward the future by creating more companies started by “a woman and a truck.”

Conference and Expo, included over 830 registered attendees. We are anticipating a record setting audience again this year, as our after-event survey showed that 94% said the conference fulfilled their reason for attending (with 55% of these saying “Yes, absolutely!”). Are Dash Cams Worth the Money? Dash Cameras are now under $100. Can they save your bacon in a crash? Picture this… you are on Highway 401, travelling eastbound. Your truck is in the right-hand lane of the express lanes and you have lots and lots of following distance. The truck speedometer says that you are moving at 97 kph. Yes, just below the posted speed limit. That is how you have an excellent following distance. You are fully loaded on this beautiful sunny day. Your destination is still about eight hours away and because you left on time, you are relaxed. Traffic is heavy. After all, it is Toronto. A car makes a sudden move into your lane so that they can make a quick exit into the collectors. But the collector exit is backed up and the car has to brake suddenly to avoid rear-ending the vehicle in front of him. The rear of the auto is jutting out into your lane. You hit the brakes and check your mirror

on your left to make an emergency maneuver. No luck, the road on the left is fully occupied and there is no room for you. Crash. Yup, a collision. You with no exit and nowhere to go, rear end that silly car. As it turns out, the collision is minor and the car is drivable. You and the car driver go to the collision reporting center. You both report the same crash but the car driver forgets to mention that he/she cut you off and took your space away. When your trucking insurance company get the report, they deem the crash as preventable and at fault. You are now trying to explain to your Safety Manager that the car driver cut you off and caused the accident. You want the Safety Manager to tell the insurance company the “facts” of the collision so that the decision is changed.

But the decision will not be changed. The main point is that you rear-ended a car. The “Ontario Fault Determination Rules” dictates that the crash is your fault. That is unless you can prove that the car did cut you off. (See the regulation here: https://www.ontario. ca/laws/regulation/900668.) You see, the insurance company has no choice but to follow the regulation as it is written. And it is written, that in the case of a rear-end crash, it is your fault.
Is a $100 investment in a Dash Cam worth the price and the peace of mind? Yes, it is. And now you are correctly wondering, if the Dash Cam can prove your innocence, why it is that your company has yet to make the investment? Great question and it is one that I can’t answer for you. You need to ask them. In the meantime, your professional driving record is the most crucial item that you own. It makes you employable (or not). Can you imagine if the above “bad luck” happened twice to you? Your driving carrier could be over. So, for your protection, please invest in a Dash Cam.
You, of course, see the above story every day when you are driving. Other vehicles are misbehaving, causing you pain and creating unsafe conditions for you to navigate. And you do it quite successfully; you have never had a crash before in all your years of driving. Now you have an At-FaultCrash on your record.
