jobtitle,”saidReeser.“Therewasnospecifictrainingfor ourloaders,forinstance,eventhoughthesepeopleoperate heavyequipmentaroundcustomers.”

Already,theseeffortshavesavedthecompanymoney,with a$150,000reductioninworkman'scompclaimsbetween 2019and2020.Enhancedtrainingandsafetyregimens havealsoreducedthenumberofsafetyincidentsoverallby 57%,andPioneernowhasatotalrecordableincidentrate that's44%lowerthanindustryaverages.
Rightnow,thecompanyistryingtoincentivizeemployees toreport“near-miss”accidentsandhazards.“Wehaveanoblameculture,andwewantemployeestounderstandthat reportingproblemsareagoodthing.It'showweidentify hazardsinthebusiness,andthenwecantakeactionto preventthem,Reesersaid.”

“Inmanyrestaurants,assoonasanorderisplaced,the timerstartstickingbecausetherearekeyperformance indicators--cooksandservershavetogetfoodoutofthe kitchenandontothetable,”Maukcontinues.“Weapplied timerstocustomerhandletimes–that'showlongpeople waitforloaderstoloadthepurchaseinavehicleso customerscanbeontheirway.”
Thesystemstartstiminghowlongacustomerwaitsassoon asthatcustomerplacesanorder.Pioneersellsbulkproducts –rock,mulch,flagstoneandothermaterials– so

newpoint-of-salesystemenablesstoreassociatestologin fromanydevice–computer,phoneortablet–andgooutin theyardtohelpcustomersdirectly.“Homeownersneedus towalkoutsideandexplainthings,”Mauksaid.“Withthe mobilepoint-of-salesystem,wecanhelphomeownersout intheyardbutalsotakeordersforcontractors,sotheydon't needtostandinlineinthestore.Wegettheminandout quickly.”
AnotherwayPioneersavestimeforitscontractor customersisthroughaphone-basedcustomersupportteam launchedlastyear.Beforeaddingthisteam,abusystore couldreceive1,000callsaday,manyofwhichwerepeople lookingforthingslikestorehoursandlocation–informationtheycannowgetfromaninteractivevoice responsesystem.Thosewhoneedtoaskaquestionorplace anordergetconnectedtothesupportcenter
“WestartedthisinFebruaryof2020withtwopeople.Now wehavemorethan20servicerepresentatives,two supervisorsandamanager,andnow90percentofcallsare peoplewhowanttoplaceanorder,”Mauksaid.“Thisyear, they'llprocessnearly$20millionindeliveryrevenue.”

ChiefOperatingOfficerKevinGuzior,whorunsthe quarriesandseveralotherdepartments,willmodestlytell youitwasjustaback-to-basicseffort.“Wefocusedon gettingthequarriestobemoreefficientandproducingthe righttypesofproducts,”hesaid.
Therewasmoretoitthanthat,though.Foronething, quarryoperationsweretiedintotheorganization's inventoryandreplenishmentsystems,somethingthathadn't beenpreviouslydone.Now,quarryoperationsprioritize whattoproducebasedonwhat'sactuallyneededatthe stores.“It'sallbasedonsalescyclesandcomplex algorithmsinforecastingsoftware,”Guziorsaid.Mostof thatsoftwarewashome-grown,codedbyPioneer'sownIT department.
Thequarriesalsohaveexpandedwhattheyproduce.Rockwashingplantsatthequarriesmakemultipleversionsofthe samerock,Guziorexplained.Afterminingrawmaterialout ofariverbedorancientriverbasin,thewashplantsmove thatmaterialthroughaseriesofdeckswithsuccessively finerscreensinthem.“Olderplantscanbelimitedintheir productionduetothenumberofdecksalongwithageand parts,”hecontinued.“Withourupgrades,wehavemultiple decksproducingadditionalproductswithlessdowntime.”
InColorado,thatincludesmakingamaterialknownas squeegee,orroundpebblesthatareonlyafewmillimeters indiameter,whichmeansit'sevensmallerthanpeagravel. “There'salmostnoby-productcomingoutofourplants anymore,”Guziorsaid.“Weusedtoproduceabunchofbyproductthatwouldslowdownproductionbecausetwicea week,we'dneedtostopandcleanitoutofthesystem.Now wedon'tneedtodothat,andwehavemoreproducttosell.”
Thequarrygroupalsohasmorepeopletoselltothanksto Guzior'sfocusonindustrialsales.“There'sprettyrockand uglyrock,”hejokes.“Prettyrockisthestuffpeopleputin theirfrontyard,buttheydon'trealizeuglyrockisinthere, too.It'sinthepaversmakingapatharoundthehouseorin theconcreteofthedriveway.”
Guziorleveragedrelationshipswithcompaniesthatmake thepaversPioneersellsand,threemonthsafterdecidingto gointoindustrialsales,hehadhisfirstsale.Creatingsand andgravelforindustrialprocessesrequiresadherenceto rigorousstandards,soPioneerampedupitsownquality testingandstartedusingwaterclarifiersinthewashbasins.
Clarifiersarechemicalsthatattracttheheavierparticlesin thesand,pullingthemdowntothebottomofthewashtank andproducingmuchcleanerwashwaterintheend.
Infact,clarifiersaresoeffective,theycan“reducetheneed forsettlementponds,”awasteofrealestateatthequarry. Clarifiersalsocanhelpquarryoperatorsreclaimasmuchas 90percentofthewatertheyuse,whichisimportantin water-scarcestateslikeColoradoandArizona,where Pioneeroperates.Inaddition,theclarifiershelpPioneer meetcustomerstandardsforindustrial-gradesand.Two yearsintotheprogram,industrialsalesnowmakeup8 percentofthecompany'srevenues.

“Manycompaniesinourindustry,includingPioneer,have beenslowtoadopttechnologyorhaveoutdatedsystems andprocesses,”saidScottLawson,VPofITandDigital Transformationforthecompany.“Consumershave expectationsoftheexperiencetheyshouldreceivewhen shoppingatbrick-and-mortarretaillocationsaswellas online.”Untilrecently,Pioneerfellshortinmeetingsome ofthoseexpectations.However,thankstotheITTeamand theSeniorLeadership-sponsoredcompanyinitiative, Pioneerhasimplementedbest-in-classsystemsacrossthe entirebusiness,manyofwhichareunprecedentedinthe industry

systemsthroughadigitaltransformationintooneplatform: PioneerOS.
“Onesignificantchallengeweneededtosolveandimprove uponwasourinventorycontrol.Wehaddata inconsistencies,lackofdata,lackofvisibilityandsupply chainissues,”Lawsonrecalls.“Ouremployeeswere hinderedbyanabundanceofmanualprocessesthatrelied onpenandpaperorswitchingbetweenmultiple spreadsheetsandacumbersomeERPsystem.Itwas ultimatelyimpactingourcustomersbecauseourstores wouldnothavethenecessaryinventoryonhandtokeepup withdemand.”
PioneerOSnowintegratestherevisedpoint-of-salesystem withinventorycontrol,ERP,HRISandthetransportation managementsystemtoensurestoresaregettingthe inventorytheyneed.Meanwhile,distributionismore efficientbecausetruckcapacityandrouting-optimization engines.Assoonasproductissoldbyanychannelinthe firm,acentralizedinventorysystemautomatically calculatesrestockingneedsandprioritizesdeliveriesbased onrulesengines,historicaldataandmachinelearning. Deliveriesarescheduledbyasystemthatalgorithmically calculatesoptimalroutingandsendsittoadriver'sonboard tablet.Alloftheintegrationsnecessarytodeliverthese changesweredevelopedfullyin-housebyPioneerITorcodevelopedwiththeirstrategicpartners.
“Typically,whensomeoneinabusinessgoestotheirIT departmentandsays,'Ineedthisfunctionality,'oftentimes adeveloperwillsimplysay,'Ok.I'llgobuildthatforyou,'” Lawsonnoted.“AtPioneer,ourdevelopersworkclosely withtheotherdepartmentsanddigintounderstandwhat thebusinesschallengeisbeforetheydevelopanything. “Wedoalotofcustomworkforend-userswhoaren't necessarilyfamiliarwithcomplexback-officesystems,”he continued.BecausetheERPsystemisabitcumbersometo use,Lawsonandhisteamdecidedtohelpusersavoidit. Theyhavebuiltanumberofwebappsforend-usersto maketheirjobseasierandmoreefficient.Thisalso significantlyreducestrainingtimeandprovidesan additionallayerofsystemsecurity.
Theappshandleverysmall,specificbitsofwork.For instance,issuingacreditmemoorcreatingacustomer quoteusedtobeaninvolvedprocessthatrequiredend-
userstologintotheERPandnavigatethroughseveral screensandworkflows.
