單純一個念頭

It started with a THOUGHT

讓台灣藝術行政可以有個交流的平台，如

A blog will do, but we wanted a binding, even if it is virtual, for ourselves to pass around and spread among those whom we do not yet have the pleasure to meet. An arts administrator is neither an upstream nor a downstream link to the production chain, but rather an integral part of the creative force. We, as any other person on the creative team, grow and mature with the process from the genesis of the production to its manifestation in the public eye.

此而已。一直認為，藝術行政並非表演藝 術生產鏈的上游或下游，而是創作團隊 的一員。從發想到完成演出，跟隨著製作 成長，長成。這行業時時刻刻要面對新的 學習及考驗。產品（演出製作）的面向多 元，素材組合（包括「人」）迥異，品牌 塑造、製作過程、經營管理等層面，在每 一個製作裡皆能學到不同的作法與知識。 我們藝術行政這一圈裡，很多能人，更 多想法與個人的累積。我們經常處於單打 獨鬥的狀態，彼此各自忙碌，鮮少相聚交 流，生存較久的人與新進新血似乎隔著大 海般的距離，而缺乏經驗與新知文字的保 存，更是憾事。若我們有個資訊及知識的 交流平台，或許沒時間見面，仍能從同業 的眼裡看到更寬廣的世界，從同業的經驗 裡偷師，使我們可以快速的共同成長，期 待一點一滴健全我們的表演藝術生態。

We are faced with diverse tasks and challenges every day. With each production we encounter, diversity of products (or performances), raw components (such as artistic and tech team), marketing mix, production processes and management operations may differ astronomically.

We learn and draw from our past experiences, our mistakes, our peers and our predecessors.

And we are ever so lucky that we have distinct personalities and creative ideas in the industry to feed our minds. We’ve often missed opportunities to meet and share ideas. When these rare occasions do occur, it is rewarding for veterans of our profession as well as new blood.

We don’t expect to make millions in this industry, but we also have to uphold ourselves financially. In my opinion, the financial side of it lies in the spiritual gratification of this profession and the collective knowledge will be a deciding factor in improving the performing arts industry in Taiwan. The lack of preservation of valuable experiences and

每年到了秋冬表演旺季，台北的表演藝術市場根本

Every autumn and winter, during the high season of performances, the market of performing arts in Taipei is essentially a bloody war zone.

I still remember hearing familiar greetings like “tickets are so hard to promote” and “people are not in a buying mood” in early October. Let’s cut to the chase. This problem will persistently plague marketeers, companies, and artists, and will never go away. If that is the case, after we rant and rave about “box-office failures”, what else can we still do or think of doing to gradually change the status quo?

What is your value?

Kathy Hong is currently the Executive Director of OISTAT & sits on the board of Performing Arts Network Development Association.

“Recently, performance tickets are still difficult to sell. What exactly do you think is causing it?” This is the question that the Arts Managers Group posted on Facebook in early October.

The answers are mainly summarized as below: Price inflation, salary freeze, decrease in

disposable income Too many performances, not enough audience Too much distraction in the overall environment diverting people’s attention Performing arts not a necessity Many works discouraging people from going to the theater again It seems that the affecting factors have not changed much throughout the years. Then why are we still looking for the crux of the problem?

Next time when we run a promotion, we could try something different, and be brave to experiment somewhat. Who knows? Maybe we might inadvertently start a new phase.

experienced (consumed) the performance can they judge what the value of the work is to them. As a result, the whole process from having purchase intention to the actual experience itself is utterly subjective. It is entirely in the viewers’ (consumers’) minds. When viewers decide to buy tickets, they are always calculating the relative value of the purchase, intentionally or unintentionally. They are relying on the information the works provide to make a decision. When we tell our potential viewers to “come and buy a ticket”, have we truly given them enough information to decide whether the works can meet their expected values? Do we know the kind of information our viewers rely on when deciding among choices? As marketeers, have we really communicated across the value of the works? Highbrow communication techniques will only invite viewers of the same taste. However valuable you think your work may be, if the value is not communicated across, it is essentially nonexistent when viewers are making the decision.

When we are acting as the audience, we care about work quality, whether there is novelty, whether it is inspiring, and whether it is revelational. Is this too much to ask? If you think so, then I firmly believe that you do not need to read on, and should consider leaving the business. As marketeers, are we clearly communicating across the values of the works to the audience?

What IS value?

What is the value of performing arts? And what is the value of your work? This is largely dependent on the audience. If that is the case, it implies that value is a subjective perception of the audience, neither universal nor unique. For you, the work may have shaken up your universe, making an immense change on your perspective of life. However, that may only be true for you. For the person sitting next to you that is sound asleep, I am afraid the value can be totally different.

Only after you (the artist), you (the producer), and you (the marketeer) clearly understand the value of the works can you start strategic planning, and have opportunities to artfully play the game of image building. Your mental state will then be in sync with that of the consumers in the foreseeable future.

When viewers purchase performance tickets, what they are actually buying is an anticipated atmosphere imagined in their brain. The true value of this anticipation is to be realized after they finish viewing the performance. It is only after they have

In the last three years, the number of theater performances in Taipei has increased exponentially; however, the generally poor box office results in 2013 and the declining sales for once-popular companies have sparked several strands of discussion: is the Taiwanese theatre adopting a model of production characterized by extreme demassification and heavy reliance on genres? With an abundance of productions and a limited number of theatergoers, how does a theatre company expand its audience?

As the ticket price increases with the cost of production, are the theatergoers, accustomed to a particular price range, simply unwilling to pay more?

Now What?

I would like to pose a different kind of question: does the audience really need so many theatre productions? Or to put it in another way, what kind of theatre does the audience need? Just as artists and their creative output cannot be quantified, I am not viewing the audience as a single entity. To a certain extent, each individual may base the answer on his/ her particular background: if we can frame the question within the context of a social process, the focus is then shifted to the relationship between cultural policies, capital distribution, and the output of the creative industry. In the same vein, when we regard the audience differently, either as consumers or participants, our interpretation of performance art and the basis of our discussion would be different.

Ironically, I have often thought that the so called “general public” does not need the theatre. We are faced with the reality that in Taiwan, “art” interests only a small sector of the population. For example, Taiwan – or simply Taipei – cannot sustain American- or European-style repertory companies or a functioning performance art industry. The problem lies not just in the lack of audience or market but also in the cultural differences and the unfavorable overall environment for the art. Case in point: the central government is planning to build three national-level theatre venues in Taipei, Taichung, and Kaohsiung respectively, but the proposals have already generated anxieties about the availability of programs and a lack of audience. Theatre companies unaffiliated with the government are naturally more sensitive to practical issues, as well as being more diligent and market-savvy in the execution of their projects; nonetheless the reality we are facing in the next ten years is a vicious cycle that has become all too familiar.

However, the next time when we bring up a question about the relationship between the audience and the theatre, whether from the perspective of the art administrator or the artist, we might want to begin by thinking about the metaphysical nature of performance art.

What kind of theatre would make our lives better?

Perhaps it should not be separated from practical considerations, and we need to ask ourselves how we can place theatrical art in a daily setting. Let’s ask ourselves this question and open up a broader, more effective discussion.

In his talk, “7 Reasons Why Theatre Makes Our Lives Better,” Howard Shalwitz, the artistic director at Woolly Mammoth Theatre Company in Washington, DC, discusses theatre’s influence of our time on the individual, the society, education, economy, culture and art. He concludes the talk by stating that “theatre influences the way we think and feel 13

問題，行政人員一定要好好思考，有些是根本的問題，究竟是創作、 經營、行銷的哪個層級需要改善，團隊一定要有勇氣面對處理根本問 題，找出解決方法，若一直以治標方法來救票房只會造成惡性循環。 我們必須認知觀眾和市場是會改變的。年年累積來的觀眾名單裡，有 多少觀眾已經流失？坐在台下熱烈鼓掌的人，是否還會進劇場呢？創 作的題材、形式、演出者改變時，不喜歡的人就不會來看，每檔作品 的觀眾都會有變化；跟隨多年的粉絲，從巷外變成看門道的巷內職業 觀眾時，他/她的期待變的更高，你的創作仍受到青睞嗎？這些都是我 們應該留意的現實。 需要的觀眾比你想的更多 有個說法是這樣，壽險業務員拜訪9位顧客，其中3位會考慮，最後只 有1位會購買保單。同理可證，十多年前我們以1個劇院座位要消耗10 張dm的邏輯，來估算印刷數量，意思是說向10位觀眾行銷，可能只有 1位觀眾會買票。所以需要以10倍的概念，作為行銷溝通的對象人數， 其中除了考驗我們對市場、觀眾心理、藝術行銷的瞭解程度，也看觀 眾組成結構及流失率。因為每年不會是同一批人回來看你的表演，會 回來的人也不見得會買更多的票，所以我們需要一直一直開發觀眾， 來補充正常流失的觀眾數量。那些你說破嘴，死都不會來看表演的 人，就不要時間和金錢浪費在他/她們身上，換下一位。

Box office results can be projected by collecting market responses and estimating weekly sales growth after the first month of sales. Then, the sales curve enters the plateau stage, where the marketing and sales team can only strive their hardest, and prepare for the worst. In addition, previous

Audiences nowadays seem to have heavier tastes.

From a psychological point of view, no one can be completely satisfied. S/He may enjoy your show this time, but probably not the second time when provided with the similar conceptions. Audience preferences are often hard to predict. At the early stage of promotion, there is seldom sufficient information to put the audiences into the whole picture, often marketeers themselves are in the fog and trying to sell an imagination and an artistic tinge. Marketeers are often required to roll out marketing campaigns as the production is still in its R&D stage and much like audiences on premiere night, they do not see the entirety of the show until after the premiere.

And when negative audiences’ word-of-mouth spread like wildfire, marketeers often face the regrets and accusations internally as well as externally.

purchasing patterns should be analyzed to serve for the most accurate forecast and campaigning. When you have these information at hand, you will have the ammunition to support your original marketing plan when you do come across the plateau curve.

Box office results serve as evidence to your efforts in audience development and brand management.

We should realize that the audiences and the market do change. On the accumulated audience list, how many of them have been lost? Those who once applauded enthusiastically in the audience, do they still come to your shows? When your topic, format, and performers change, some will shy away and new audiences will be attracted. We must understand the audiences would change in every production. A loyal fan may grow into a professional viewer and might have higher expectations. Does your production still attract? These are the realities we face everyday.

Steep discounts or giveaway?

While we can offer steep discounts (or rush tickets) or give away free tickets when we need to paper the house, do it unwisely and it will eventually backfire.

The concept of early-bird purchases loses its incentive when steeper or paralleled discounts are offered to the public at the last minute. Purchasing tickets to a show is not similar to buying clothes where you get to experience or consume the product at the time of purchase. Eventually, potential buyers will tend to wait out for the company to release rush tickets or freebies. If you have to resort to these measures, it is important to know how and who to distribute the free tickets to, because once they become the “fill-in audiences”, it will be difficult in pushing them to purchase in the future. And often, the turn-up rate for free tickets are low, and the house will still look empty.

New audiences are needed more than you think In the past, statistics show that when an insurance sales person visits 9 customers, 3 will consider, and only 1 will make the purchase. For the same reason, we use the ratio of 10 to 1. To fill one seat in the house, we would expect to reach at least 10 customers. It does not only examine our understanding towards the market, the audience psychology, and the arts marketing, but also shows the your audience structure and your customer retention rate. The simple fact is, it won’t be the same group of people coming to see your shows every year, and the ones who come back probably are not purchasing more, so we need to develop new audiences continuously to make up the ones lost. Identifying potential customers is also a key learning. Don’t lose time and energy on those who will never convert even if you talk their ears off. Next customer, please.

Many reasons can influence box office outcome.

Whether it is the work, the management, or the marketing, the team must be able to face the problems in order to solve the primary issues. Relying on the temporary solutions to improve the box office is like

a company’s shows if they think they have seen enough, and move on to other styles or companies.

The growth for creativity often slightly progress, it doesn’t mean there’s no growth at all, and since topics are different in every production, the growth of the artist is never a straight line. But if the audiences feel that the artist can no longer provide them with newer creation or entertainment, they will leave. So it is true that the audience appetite cannot be satisfied; even though it is a shame to lose such audiences, let us not ignore that those better ones are the best examples of audience cultivation that now they have their own preferences in styles and shows.

Audience growth and reduction There are two kinds of growths here. One is the number of the audience. In the past, the public sectors fostered and funded the performing arts groups, but did not equally fund the development of public appreciation for the arts. Though the number of theatre companies and productions increased, the audience numbers grew sluggishly.

With limited budget in the pockets, no matter how great the productions were, people could only afford a few. I believe most companies face these problems.

We can rely no more on the government for developing arts audience, we need to cultivate audiences for ourselves as well as for the industry.

No mass market, only divided markets There is no so-called “mass”, but only the divided markets nowadays. Performing arts market has always been categorized as divided markets. Musicals, Japanese manga, digital technology, and digital music all have its own audiences; the market has been divided up delicately that perhaps your team is leading a piece of the market, and you are no longer competing with the other performing arts teams.

Utilizing social media is just proof that we are relying on our fans to draw in more of their likeliness to us. We now care more about the like minds but not the different ones.

The other growth is the personal stages of the audiences. Schooling, working, marrying, these three stages in life affect the consuming behavior. In Taiwan, our theatre audiences are primarily made up of students. Classmates and friends go in groups to theatre. Once they start a 9 to 5 life, even with money in the pocket, time may not be dispensable.

Then they would probably go for the shows that they really want to see for such early decision on time arrangements. Then having young children in their lives deprive any “alone” time or if they decide to come to a show, a family program often becomes the best choice.

From how the audience change to forming a unique divided market, these are my personal opinions to share. We used to care a lot about the improvements of works, but now we can try to take ourselves as a reference to experience and observe how the market has changed, then adjust the marketing strategies, or even the team management.

Even fans get picky The above two points are my personal observation, but it is not unfamiliar to many of us. Other than that, another interesting experience is the personal growth of individuals. Some may stop going to 19

有節目，週末甚至一天兩場。除了兩廳院，大台北 地區還有眾多場館，大如中山堂中正廳1,122席， 小的像私人經營的文水藝術中心 70席，經常都有 中西樂演出。但，真的有這麼多觀眾嗎？觀眾都從 哪裡來？ 事實上，台灣僅有非常少數的音樂家、音樂團體有 足夠的票房基礎，可以只靠宣傳就能讓觀眾購票入 場。過去五、六年來的第一線經驗是，不管是樂團 演出或是獨奏、室內樂演出，觀眾多為演奏者的親 友、學生。實際上看到宣傳而自行買票入場的觀 眾，只占非常非常少的比例。 由上方圖表可見，獨奏、室內樂音樂會的觀眾五成 以上都是從主辦單位處（即演出者）取得票券。這

幾場演出的演出者，都是以大台北地區為主要活動

事實上，樂團更是倚賴團員推票。據我所知，大部

區域的演奏家，生活、教學多在大台北地區，其南

分非職業樂團（團員不是領樂團月薪的團），都有

部場次售票率大多低於台北場次，主要也是因為離

團員推票機制，多或少的差別而已。雖然許多演奏

開大台北地區後，可以推票的對象減少許多，除了

家都南北兼課，但主要的「客源」還是集中在台

親友及少數的學生（國高中時住台北，跟演奏者學

北，也因此一離開台北、沒有推票施力點後，樂團

的售票率就直直落。

不會有一般民眾買票來聽音樂會。 唯一的例外是親子節目。 值得一提的是，獨奏會的售票率一般來說會低於室 內樂。畢竟由三人以上組成的室內樂，演出人員

Upon opening The National Theater and Concert Hall monthly program guide, we notice that the Concert Hall and the Recital Hall are fully packed with performances every single day. Often there are even two different shows in a day on the weekends. Aside from the Concert and Recital Halls, there are many other venues such as the 1,122-seat Zhongzheng Auditorium at the Taipei Zhongshan Hall and smaller ones as the 70-seat Wenshui Arts and Cultural Center. Most venues serve a fully booked schedule of musical performances yearround. But, do we really have the audience to fill up these houses on a daily basis? Where are the music audiences coming from?

families, friends, or pupils of the musicians. The ratio of ticket holders who are drawn to purchase by publicity efforts is very limited.

The diagram shows over 50% of the audiences for solo and chamber music recitals obtain their tickets directly from the performing companies. The performers of the recitals illustrated above are mainly based in Taipei and teach also in the metropolitan.

Their box office performances in the southern cities represented big contrasts from those in their home city. The purchasing audience base become lower outside of their customary living boundaries and therefore, less friends, family and students lie within their reach for direct promotion. With the rare exception of those who have trained with the performers and moved on to other cities, little or next to none from the general public would purchase and come to performances with no personal relevance.

The fact is very few musicians or musical ensembles in Taiwan have enough audience bases that would fill the house by mere publicity efforts.

Based on my experience, in the past five or six years, whether it is an ensemble, a solo, or a chamber music concert, the audiences are often 23

Another finding is box office performance for solo events are normally lower than chamber music. This would not be a surprise based on the principle of personal relevance. The reach of a solo musician may only be one-third of the audience reach to that of a trio. The more members in the performing company, the higher numbers in their personal networks combined, and therefore, easier to generate higher attendance and ticket sales.

If this is how it works for the smaller ensembles, is it any different at larger ensembles?

A larger ensemble is not too different in ticket selling tactics than smaller groups. Most non-professional ensembles, meaning musicians are not on a monthly payroll, employs a member-direct-sales system. It literally requests members of the ensemble to utilize their connections pushing for maximum ticket sales. Some ensembles assign mandatory and high sales targets to their members, some lower.

Musicians more than often hold teaching posts up and down the island, but mostly in the groups I work with, they are largely based in Taipei, and their “customers” are concentrated in this city. Once these ensembles tour outside of Taipei, they lose leverage to the system. And, sales drop drastically.

The chart shows that ticket sales generated from the performing groups and ticketing systems (ex.

Artsticket) for family concerts are closer to even balance in Taipei; whereas outside of Taipei, system sales are higher than direct selling efforts from the groups and less drastically proportionated than non-family programs. This is especially distinct in the inquiry calls we receive in the office, most 99% of inquiries are about family programs and rarely do we get one for non-family shows. (One memorable inquiry that was not for a family show was from a hotel by request of a Japanese guest, and sure enough on the said evening, we saw a female patron fully clad in kimono at the show.) This situation shows that people who are not related to the performers will be more interested in purchasing family programs upon seeing or receiving publicity materials, but less interested for regular concerts.

The only exception is family programs.

The high density of music performances and blurred distinctions among them often leave the audiences lost when it comes to purchase decisions. Unless the program is uniquely themed, such as “Night with Joe Hisaishi” or that the performer creates a buzz much like celebrity emcee Janet Hsieh playing violin, and even so when the show involved spectacles such as cooking spaghetti on stage, otherwise 25

attention-grabbing is a challenge in itself for music ensembles. At the end of the day, it comes down to whether they should buy tickets to show support for the performing friends and families on stage.

The ecology within the music-performing field is sorely incomplete in Taiwan.

Lack of agent system, branding mindset and structural operations, too little useful information are provided for audiences to distinguish between concerts and performing groups. Many reasons contribute to low ticket sales outside of Taipei, yet the fact that performers are far disconnected to being able to contribute more on tour makes box office performance look even gloomier.

In addition, classical music concerts are often a one-off show, even with a good word-of-mouth spread, the next performance does not come around until six months later. In an information overload world we live in today, six months seem a lifetime to general public, and you’d have to start from one, if not zero, to regain audiences. And so the cycle begins all over again.

The situations aforementioned are for references on the current challenges facing performing artists of non-pop music genre in Taiwan.

在表演藝術圈，「拜票」是很重要的賣票方式之 一，也就是俗稱的「團票推廣」(Group

Sales)。雖

說此技倆並非團團出得起人力與經費經營，但跟拜 媽祖一樣有拜有保佑，所以我們也叫推票為「跪 票」，團票有經營有差，甚至可為單場演出帶來四

人稱「見面三分情」，實地拜訪始驗證這並非傳

至五成的票數。(此處不納入音樂類的觀眾的購票模

說。第一次拜訪，要能約得到10分鐘的時間已屬不

容易，既然不易，更要把握。因此身心靈要準備的 傢伙不外乎以下：

before the actual performance date, and went to our respective areas of responsibility, such as Taichung, Yuanlin, Chiayi, Tainan, or Kaohsiung areas, to visit potential group sales leaders, or more commonly known as “ticket influentials”. That’s right. It was the salesperson selling model.

The Art of Campaigning for More Sales

The sales tour often started with arriving at local train station and bargaining for a rented motorcycle. With the chariot prepped, we began our nineto-five fully-booked schedule. If we were pioneering into new cities (markets) or those our company less travelled to, much googling was involved to find the right organizations and people to visit. We persistently and unabashedly asked here and there, and eventually hit the right person(s), who would bring out a whole network of “right people”. Be sure to always consult with the team at your local performance venue, you’d be very successful in gaining bundles of useful tips and contacts to start with.

In the performing arts field, the old-fashion “doorto-door” sales journey to rope in bulk tickets, or group sales, is one of the important ways to sell tickets. Although the manpower and the financial cost required to employ this technique are not affordable by every group, it is a ritual similar to regularly attending Sunday services, which brings us a peace of mind. Because of this, we nickname these journeys as “ticket kowtowing tour”. Running group sales makes a substantial difference, and can sometimes bring in 40-50% of the ticket sales for a single performance. (Here we exclude the ticket purchase model for the musical type of audiences and its popular direct marketing model. For more information, please refer to “Where are the music audiences coming from?”)

People often say that there is the “face-to-face magic”. Our actual sales tours have proven this to be true. For the first visit, to get a 10-minute window in a complete stranger’s busy day is already a task.

We’d really need to make the best out of it. What we need to do to prepare our body, mind, and soul merely includes the following:

All of the above are necessities on the sales tour, but we often have to play things by ear. People skills and the ability to read people are essential. When we meet our contact for the first time and exchange briefly about the weather, the personality of the person is generally pretty clear.

We then sat down and briefly explained purpose of the visit and implore for “help”, yes, literally for help. The lovely thing about Taiwanese people is our friendliness and hospitality. When we ask for “help” to promote the show because we are the new kids on the block, the local people would almost always go out of their way to make you feel at home.

Local influentials are more approachable when presented with arts and cultural products than commercial ones. This is due to the fact that arts and culture are often equipped with a calling or educational mission. It is also the dedication we are sharing the show, believing in the good of arts, and not with commissions or bonuses hanging over our heads. We must never give off the feeling of a stereotypical salesperson, trying to reap profits out of the visits.

What we must keep in mind is that we are building relationships on behalf of our company and brand. This network of friends and supporters are your company’s assets. If you come with the utmost sincerity, the right persons will be introducing you to the larger social network in no time. When the time comes, the sense of accomplishment is not only in the surge of ticket sales, but more on the fact that you made a bunch of friends for the company.

HE said Once upon a time, I had hauled my luggage across regions to develop group sales before the company actually landed for performances. When locals want cheap and cheaper, something you cannot offer, the target never seemed so impossible.

In the end, we invited local dignitaries to dinner. That night, we did not talk about the shows, yet tickets were subscribed pack after pack, and we returned the favor by toasting glass after glass. It had never occurred to me that arts marketing require alcohol tolerance. Over the years, I’ve heard the multifarious ways for group sales from our peers, and then my experiences didn’t seem so odd after all.

SHE said In NYC, freelancers who work on group sales normally charge a service fee that amount to a fixed percentage of the ticket sale. They may handle multiple shows at a time and cross-sell to target educational institutions and organizations with bundle packages or not. For companies without the manpower to run group sales, the benefit of outsourcing is that they could get a box-office boost from these professionals’ established networks. The disadvantage of it is that the company has less interaction with purchasing organizations or individuals and would continue to rely on outsourcing in the future. To have the best of both worlds, one could ask professionals to introduce heavyweight ticket influentials at the performances, or just walk around and strike up conversations with the audience.

By doing this, one is guaranteed to harvest a large network of connections and make them an asset of the company.

Wu-Kang Chen is the Artistic Director of Horse Dance Theatre, the only all-male contemporary dance company in Taiwan.

Box office performance has become a theatre production’s most concerning topic from the start to moments before premiere. It had me stalking the ticketing system to check for the sales report of our shows.

Then we discuss among ourselves and friends the causes and effects: “the topic is unpopular or too niche”, somehow this suggests justification for bad sales performance. On the other hand, we would also praise the producer for being courageous in willing to take up the challenge; “This topic is in trend, no wonder it sells so good”, suggests that the work reflects current talks of town, and seem to be a nice news mashup.

Another option or genre is restaged works which the audience would find easier to relate to. The exclamation I like most is “WHAT!? Even the undefeatable is challenged in ticket sales?! Our audiences really do not appreciate quality work! We should put forth more educational efforts to the audiences.“ So as to suggest, when no one came to see my show, I may still pat myself on the back and conclude that “perhaps this if how it feels to be a maestro.”

To define a box office’s good or bad is such a dilemma, that even I do not know what to expect. If the box office is good, there will be suspicious thoughts whether the work is too popular. On the other hand, if the box office is poor, I would feel that no one understands me. Nonetheless, I should really not expect at all, because it is very difficult to predict, especially for us!

I was schooled and trained as a dancer. During my schooling, I’ve always admired stories told about great artists that has suffered box office failures, or curators/producers who have the exceptional eye for rare gems despite market challenges. They push and push with faith for what they believed in, enriching the performing arts industry and opening our horizons.

So we go about our storytelling, acting, dancing and musical endeavors, yet undeniably, we start selling tickets way before a show is in its initial happenings. Let’s face it, we, new or experienced artists, all secretly or publicly wish tickets go flying off the

shelves before premiere night and we can boast to playing “sold-out” shows. With that being said, I still believe that nobody will make box office as an ultimate target, because that would reverse the original intention of creating the work. I believe that artists or performers are somewhat like scientists, who wish to share with everybody the world they see. So box office cannot be the first priority concern; but without the income generated from box office, we’d surely face financial instability in the near future.

The most important thing is that an artist should show the world his/her findings. Even when the market doesn’t seem to agree in box office terms, as long as there is new finding or revelation, it fuels artist’s creativity. In the light of these moments does the artist truly feel alive.

Hence, what does box office performance mean to us? I think it is rather similar to management and shareholders. Post performance talks are like shareholders’ meetings. Support from shareholders can boost confidence in artists sharing new findings in the future. When there is insufficient shareholder support, we admit to it and share with whatever support in the house with our currently untrendy findings.

其實上述兩種情況就是微調票價結構的策略之一。

僅有週末有空進劇場的消費者，同時讓場次的觀眾

現今我們熟知的票價策略操作，不外乎是早鳥優惠

數量也稍微平均，更是一個增加收入的方法。

在紐約主攻「藝術政治」（Arts Politics），主要焦

你曾經在紐約的聯合國總部工作，是什麼樣的機緣

點是什麼？

到聯合國總部工作，主要工作做些什麼？可以跟我 們描述一下在聯合國總部的樣貌嗎？

如果跟平常不接觸藝術的人說:「嘿，我是藝術家 喔。」一般人腦海中浮現的畫面通常都是不修邊

因為我是國際關係外交科系出身，在紐約的時候曾

OISTAT的會員來自世界各地，六個委員會(劇場技 術、劇場設計、出版與資訊、研究、建築、教育)的

相同處在於皆為處理「人」的問題，有些原則是通

主席都來自不同的國家、不同的背景，透過國際會

用的，保持禮儀，尊重專業，不管走到哪個文化都

在一個國際總部設在台灣，與一個國際總部設在紐

聯合國與OISTAT工作模式不同主要在於國際組織

陳午明 台灣的阿卡貝拉界(A cappella)有著一個身兼表演者與經理人的陳午明，是台灣第一個人聲樂團神 秘失控(Semiscon)的團長，同時也是中華暢聲亞洲音樂協會(Vocal Asia)的執行長。憑藉滿腔熱血與 不知天高地厚的傻勁和勇氣，發起了兩岸三地的阿卡貝拉音樂節、架了全亞洲第一個阿卡貝拉 入口網站www.vocalasia.com；近日再簽下西門町一處閒置空間，將發展成台灣最缺乏的中小型劇 場。他熱愛他的藝術，為它做推廣，更整合各國阿卡貝拉愛好者，讓台灣成為一個人聲音樂的中 心。不可思議的遠大目標，看起來再怎麼遙遠，陳午明也一步一腳印的慢慢靠近了。

12月剛結束在台北松菸原創基地節的策展，最近忙

從歌唱者到全亞洲最大的阿卡貝拉平台的執行長，

著2014在韓國光州的Vocal Asia Festival、中國上海的

辭職了、每天練習了、熬夜排練了、出國了、得獎

其實天天都在打架，不過自己覺得並非是藝術家和

我想，好吧，前面那些日子可能是有緣由的，甚至

聽說近來爭取了一個閒置空間，在哪裡，打算做些

從你在舞台上表演，至幕後推動這麼多事蹟，到現

在你有看到催化了些什麼事情或有更接近你想像中 的美好了嗎？

我們無意間在西門町找到了一座閒置三十幾年的 教堂，六層樓的建築物，二、三樓是打通挑高的

我在幾年以前其實沒有太大的感覺，就是埋頭一直

漂亮小聖堂。一股強烈的衝動（我相信是摻雜著

做自己覺得喜歡的事情。現在，漸漸覺得，做過的

過去一切經歷裡曾有的期待與夢想，以及對台北

每一件事情都有某種理由，而這些事情的結局不管

為什麼你要做你做的這些事情？ 不知道耶。不過做過很多事，唯獨就是這些玩意、 就是這些傢伙、就是這些旋律，讓人辛苦也不會嫌 累，付出也沒有覺得一定要有什麼回報，而且毫無 放棄的勇氣……我想如果一件事情會讓人怎麼做都 不累，做完常常還會笑會感動，那大概就是找到一 件自己對的事了吧。

多數藝術行政不具備媒體公關或宣傳經驗，而推廣演出時，這又是必經的一 事。媒體朋友並非可怕的牛頭馬面，大多熱愛藝文，與我們並肩共同為表 演藝術生態努力多年的朋友。朋友，不代表能夠包容藝術行政人員的頻頻閃 神。在此邀請三位媒體朋友與我們分享幾個親身案例，讓我們學習該如何避 免閃神，破壞我們希望或已經辛苦搭建的媒體盟友關係。

Case Study 01

電台通告篇

尊重自己也尊重別人的工作， 多問一句讓工作順利也讓自己心安 Amelia是新進公關宣傳人員，主管透過交情敲定兩

受訪的夥伴不尊重。主持人下了功夫整理受訪者資

個月後的一個電台通告，交代任務要提供受訪者

料，以三人受訪為節目設計，擬好訪題，因Amelia

資料給電台主持人Z，並聯絡三位受訪者屆時準時

沒有提早警覺對方有無接獲訊息而進一步追蹤，導

前往電台接受訪問。任務交辦後兩週，主持人跟

致主持人與訪談內容沒有應變的時間與空間。當天

Amelia的主管表示從未收到宣傳資料，經主管詢問

的通告就在主持人拒絕採訪、退回通告的狀況下無

Amelia： XXX說他現在人在南部，沒有辦法上來。 受訪者和媒體訪問的通告是需要一些時間去安排 主管：不是有跟他再次確認通告時間嗎？為什麼人

及協調，再三的確認彼此接收到的訊息是否一

Beth： 但我也早就跟你們說過，他不一定能上你們

做藝文節目的電視製作人必定與藝文圈友好。 在媒體圈，藝文團隊很需要如此盟友。既是盟

Calvin完全忽略在電話那頭，記者應身在另一個活 動現場，沒有辦法仔細聽他說明他們的整個活動和 細節，便自顧自的像我們都討厭接到的那種不讓你 插任何話的電話行銷。

Lesson learned 和記者聯絡或是提供資訊的的時候，有些「小」細節

電話聯絡的時候，請不疾不徐的將資訊表達清

應該要多注意，這邊簡單列舉一些例子給大家參考：

楚，太急或是結巴都會讓人不耐。

提供文字資料，千萬別給PDF檔，更別上鎖內容。 新聞稿不怕宣傳，就怕沒人願意廣為散播。

熟就熟，不熟就不熟，別和記者裝熟，請避免 拖長音的撒嬌態，誰都會不耐。

提供圖檔資料，報紙一定超過700K/張，但也別超 過2MB/張，而千萬別貼在WORD上。

關於活動要有一定的了解或是資料要夠齊全， 否則記者要做深度了解和訪問的時候，卻半點東

活動資訊請再三確認清楚，千萬不能錯！自家演
