Know the environment of carrying debt Last weekend my good friend had the occasion to operate a skid steer. He’s a land developer and asked the road builder he hired (a friend of his) if he could use the skid steer to clear a little bush trail on the lot at the end of the road. He knows how to operate the equipment but is not a “professional”. It was 2 pm on Friday and the road crew were off early. He was all alone. While taking down a small tree (2-3 inches), the branch caught between the arm and the body of the skid steer. By sheer fluke (1/ million) the branch bent around and into the arm where a hydraulic hose was held. The branch pinched the line and restricted the flow of fluid. A sensor tripped and shut the hydraulic system down while flashing the yellow warning lights in the cab. With the hydraulic system disabled he couldn’t lift the arm to release the pressure and reactivate the system. A classic Catch 22. What made the situation more complicated was that the door would not open more than an inch… because the arm was too high. Finally, and not the least of his problems... his cell phone was 100 feet away in his truck. We often find ourselves alone in situations that can easily be defined as innocent. We convince ourselves that there was “nothing we could have done to prevent it”. We 10 • OVER THE ROAD
stand as a victim of random circumstances. Who can foresee random events and the consequential falling dominoes? Random events such as... a Pandemic. How many people will lose their businesses and even their homes, cars, cottages due to a virus? Nobody could have predicted our current circumstances back in October 2019. However, we don’t need to know future events to be prepared for most of them. I have been advising clients financially for several decades. Businesses have inherent risks that cannot be predicted beyond a moderate level of accuracy. But too often I see new operators purchasing new cars, boats, and toys after only six months as an operator. Over leveraging (too much debt) creates a situation where even the slightest shift of circumstances can cause negative domino consequences. They assume risks based on unprofessional assumptions, “how yesterday was... tomorrow will be”. One miscalculation and they are locked alone in a metal vault. Far too often I see drivers and operators make debt choices that must be slowly repaid over a lonely decade. Yesterday I sat with a client for nearly two hours. He was considering what his options

were on his truck. He has a company lease that will be complete in November. He saved up nearly half of the value of the payout and asked if he should use it to purchase a new truck or buy out what he has been driving for nearly four years. First off, I must admit I get very few operators asking me advice when considering “upgrading”. It’s only about 2% that ever ask advice. In the defense of some, they already know the advice I give and don’t need to ask me. Most, however, find out my opinions after they signed away the next half-decade. I was honoured to advise him on the best path for his financial future.
My friend did get out of the skid steer. By turning the key on and off over an extended period he stumbled across a setting where he could slowly drive with limited hydraulics. He crawled to a neighbour and honked his horn for ten minutes… they came out and graciously pried out the branch from its pinch. It took a few hours, but he got home. He found out some skid steer rules; always carry your cell phone, always have someone know where you are, never operate alone. Know the risks and vulnerabilities of your equipment and environment. An ounce of prevention and protection is worth a pound of loneliness.
Debt is a serious multiplayer of negative circumstances. It will lock you in a metal vault. Too many people think that banks and financing companies won’t lend to you unless it can be safely repaid. That is simply not true. It’s a fine and fuzzy line. It’s usually safe for the lender, but not necessarily you, the borrower. Every operator (and Canadian for that matter) must learn how to evaluate ALL debt risks in life management. Not just in truck financing but also in home, car, furniture etc. If you consider the future choice between a $30,000 engine rebuild and a $180,000 truck debt you must evaluate the five years of debt one choice has, versus the 12-18 months of the other. If someone uses debt, they should be in panic mode until they are free of it. Peanut Butter and Jelly until the final payment. The goal is debt-free living, not continual revolving payments in life. The older you get, the less debt you should have.

Yin or Yang There are many examples and definitions of an effective manager. This overview is mine; it doesn’t mean that others are wrong, but some are. I’ll share a quick look into the Yin and the Yang of the role of manager. My paradigm will likely conflict with some manager’s vision of their position. I see this as a good thing. Once we stop looking at alternative ways of managing ourselves and our businesses, we become complacent and dull. No one wants to be around complacent and dull, especially drivers. First, it is pertinent to overlay the company’s goals. Is this a company whose strategic plan is to grow exponentially or one that is planning moderate gains in size but is looking to maximize shareholder value? The reason to identify this strategy is that these are likely being led by two different personality types: one possibly being more aggressive than the other. The individual must fit the company strategy. Here we go. The Yin. This manager feels the need to touch every nuance of their department’s activity. They will need to be cc’d or worse, bcc’d on every email, everything even remotely related to their area of responsibility and will become uncomfortable if they are not. This manager has a tight hold on every aspect of their department and trusts no one below them on the organizational chart to make an independent decision without it being approved beforehand. This manager is always busy putting out fires or producing endless streams of spreadsheets. Their personality 14 • OVER THE ROAD
motivates them to control everything around them that they possibly can. It is in their DNA: control and dictate. They will be very directive; they see themselves as the ultimate problem solver; this is how they derive their self-worth. They spend much of their time finding culprits when things get off track. They do not effectively coach those directly reporting to them and they ask for zero feedback on their performance. They chastise in public and seldom offer praise except to those who have figured out their style and yield to it. Let’s call those people suck-ups, or to be kinder, they are survivors. They may share a role description with a direct report, but it is usually very vague. It is not usually talked about again to any degree after the hiring process. Information is held close by this manager; they and they alone are the keeper of the bigger picture. The Yang. This person manages by committee, wants a cross-section of opinions before they pull the trigger on a new policy or procedure; they want their people’s input. They know that asking another person’s opinion empowers that individual; they feel part of the process. This manager delegates responsibility to their staff and thinks that their people should enjoy autonomy in their roles. They see their role as a coach, always looking for ways to assist their direct reports more efficiently and successfully. They exercise daily walkabout coaching trips; they encourage better performance through collaborative conversation, always talking to everyone respectfully. OCTOBER 2021
suggest to me how to run my business? No way. The shift in thinking came from my need to read business books, case studies and business psychology. What could I learn from others who had been successful? My reading enabled my dealing with consultants, which gave me an expanded paradigm on their value.
This manager would never chastise an individual in public and would rarely do it at any time. They practice praise in public and coach in private. When this manager sees a reoccurring issue, they rally the troops and limit any additional distractions. That might include a collaborative SOP (Standard Operating Procedure) or some other action designed by the department and owned by everyone involved in the process. This person knows they do not need to be involved in every decision or cc’d on every piece of correspondence related to their departments. This manager knows that sharing the big picture at any given time is essential to the individual and impacts the quality of their decision-making. Yang encourages the individual’s decision-making. They hire to a solid role description and coach their direct reports to review the document periodically. They also use it during quarterly performance reviews; the role description lives, and performance is measured to it.
Coincidentally, these revelations that I accepted matched simultaneously with our company’s drastic reduction in our turnover - which was a two-year journey. Putting a driver turnover plan together with my people and asking them to fill in the blanks was instrumental to our success. It was exhilarating to watch while the team came together and reduced turnover from 120% to 20% in just two years—what a ride. We also more than doubled our operating ratio and won TCA’s national fleet safety award three times. Engaged employees are more productive. They feel empowered because they are. They have a level of autonomy to do their jobs. There is no doubt about it in my mind. Which company would you like to drive for?
I understand these two paradigms of a manager because I have been both at one time in my past. I was Ying; feeling my selfworth as a businessperson was based on the strength of my control of everything around me. On a typical Friday late afternoon, which as many in the industry know is the witching hour (if something is going to go wrong, chances are this is when it will happen) I revelled in being the go-to guy for everyone. My employees would line up at my door and I would meter out direction like a traffic cop at a busted intersection. It was exhilarating and exhausting, and it was wrong.

A NEW MENTOR PROGRAM Oprah Winfrey once said, “A mentor is someone who allows you to see the hope inside yourself.” We know that mentors are important to each of us in advancing our careers and finding the hope inside ourselves. The Women In Trucking Association (WIT) is offering a program focused on matching female drivers who are new to the industry, with women who have been behind the wheel for years.

To further understand the needs of female commercial drivers, WIT partnered with Sawgrass Logistics to conduct research identifying their challenges. One of the questions involved their driver training and whether they were offered a mentor or not. Unfortunately, 84 percent said they had not been given the option to work with a mentor. Those drivers who were provided with a mentor reported that twelve percent were matched with a male mentor and only three percent were given a female mentor.
Female drivers who are new to the industry will be paired with a more seasoned driver who is willing to take the time and effort to share her expertise, knowledge, and skills with her mentee. The program fees are covered by WIT, so there is no cost to the participants.
It’s no wonder the turnover rate hovers around ninety percent in the trucking industry. When a driver completes her training, she has so many questions about choosing a carrier, staying in touch with her 18 • OVER THE ROAD
Now there is a place for recent female commercial drivers to get the advice and wisdom that they are looking for. The Women In Trucking Association has partnered with the LeadHER Alliance to launch a ten-month program beginning this month.
Each month the women will work with their matched partner in a one-on-one meeting as well as with the entire group through an online gathering. There will be a presentation by an expert who will cover various subjects each session. The topics will range from how to choose the best carrier to how to stay healthy on the road, and so much more.

Women in the industry are still a minority and the LeadHER Trucking Alliance will help us elevate their experiences as we attract them into transportation careers. Interested drivers who would like to participate as a mentor, or a mentee can find the information on our website (www.WomenInTrucking.org) under the resources tab and then complete a short registration form to start the process. The program is called, LeadHER Trucking and the facilitation will be done by Sarah Hilton, Program Director of the LeadHER Alliance, an organization formed to empower women in various professions, trades, and with community leaders. The LeadHER Alliance team is experienced in working with women in their female mentorship programs. Cynthia O’Neill, Founder, calls the process, “transformative.” While the first set of mentors and mentees will begin the program now, there will be more groups of matches in the future. The goal is to obtain sponsors willing to fund the ten-month program so more women can secure the advice and wisdom of the women who have greater experience as professional drivers.

Shirley Gray, a driver who has been in the industry since 1991 and has experience as a company driver, Owner Operator and now a leased driver, has signed up as a mentor. Her goal is to “give back” to others and help them become successful drivers and potential future fleet owners!
