MAKING YOUR MILES COUNT Robert D. Scheper

Put Your Job on Jeopardy I was in a discussion about a mechanical issue with a group of individuals a while back. We were heavy into gears, numbers and points of leverage when a younger fella joined the conversation. He was a nice enough guy but came across as a little desperate. At a point in our calculations, the young guy proceeded to insert his opinion on the issue. The difficulty was that he was missing a whole range of information. Then, once started, he somehow found it necessary to continue without check. The group let him speak for several minutes until finally, one participant clearly asked him to hold his tongue. In just two clarifying statements, this young guy’s opinion was exposed as being from a “significantly distanced planet”. His embarrassment could easily have been saved had he simply asked a couple questions rather than presenting his opinion as a conclusion. Everyone is certainly entitled to their opinion but certainly not all opinions are informed or valued. Most everyone has a boss. If the boss values people’s opinions (like good ones should), our participation in conversation is not only valued but necessary for growth. However, before providing our opinions we must make sure they are informed. How do we know its informed unless we gather pertinent information? One of the safest ways to save face and even foster participation is to convert an opinion

10 • OVER THE ROAD

into a question. It’s like playing Jeopardy; all “answers” must be submitted as questions. This practice is disarming and is interpreted as respectful and humble. For some it may come across as indecisive but the time for being decisive is at the conclusion of a matter, not the beginning. Building a strong team mentality requires a continual flow of mutual respect. Juggling questions rather than opinions, concluding statements or, “answers” will nearly always foster cooperation. Moving our communication from opinions to questions requires practice, deliberate mental intent and effort in the conversation. It’s absolutely amazing the effect it has on those around us, but it’s not always easy to swiftly convert. The questioning technique can be used in more settings than just with your superiors. My most productive communication sessions with my wife are based more on gathering information than providing “solutions”. Conversely, my most unproductive events hardly had any questions at all, while my “solutions” rarely (if ever) benefited anyone… especially my wife. Solutions are cold; questions and clarifications are warm. If you find yourself in a cold environment, then maybe try asking some questions. Try to engage with people rather than coldly clearing that file off your desk. Participation is contagious and FEBRUARY 2020

brings more value through appreciation and enthusiasm than a simple solution can. I would recommend that if you try this approach, don’t tell anyone you are doing something new. First, people may take that announcement as some sort of cold solution and secondly, it is a habit that needs to be practiced. Nobody remembers to do it every time. Building a strong habit first can save a lot of face. I have also seen leaders in meetings require everyone to only communicate in questions. While it may be an interesting exercise, the pressure of converting facts into questions may distract the focus of any meeting. Sometimes it works and sometimes it will not.

A ‘To Do’ List is a Must in a Tough Economy Business is business and all businesses run on the same principle; gross revenue comes in; you deduct all the related expenses and what is left is either profit or it’s a problem you need to tackle ASAP. As I am sure you know, there are plenty of desperate people right now in this industry. These are uncertain times. So, if you’re an Owner Operator and it is time for you to get tough, here is what I suggest you do and do fast. Start by making a list of every business expense you have, and I mean everything related to the operation of the truck you are operating. Everything! This is where the person who has been keeping good records has a huge advantage over the driver who does their filing in a Walmart bag. Now that you have everything listed, organize the list with your most significant expense at the top of the page to your smallest cost at the bottom of the page. Have a pad of paper handy that you can make a list of things to do and investigate as you dissect each expense item. So now its reality time. Take a hard look at each item on your list starting at the top of the page. I am going to guess that fuel and wages are going to be number one and two. Fuel is a variable cost because the more you drive, the more you spend on 14 • OVER THE ROAD

this one and it has two or three controllable components assuming your engine and running gear are set up correctly. What speed are you running the truck at? I know, we are all sick of this subject, but every mile over 60 miles an hour is 1/10th of a gallon in fuel economy gone out the stack and this is crunch time remember. Is your idle time cut back to a minimum? I know it is tough at this time of year, but you need to look at every possible area of savings potential. Have you measured the ROI (Return on Investment) on an APU (Auxiliary Power Unit)? If not, put this item on your things-todo list. After you have rationalized these two areas, ask yourself this question. If you are buying your fuel from your carrier, do you get a reasonable discount off the pump price on the road or in the yard? Some of the fuel optimization apps that are available for a cheap subscription cost might be helpful and maybe you should do some research here. So put this on your “Things to Do” list. Your truck payment is a fixed cost because it does not change no matter how many miles you drive in a month; think of a fixed cost as something that is usually paid on a calendar basis. Not too much you can do here but you should be aware of what your finance cost is over the life of the payment FEBRUARY 2020


schedule. Separate the principle from the interest. Once you do this you can see how important it is to shop for your finance contract the same way you do a truck; every percentage point of interest over a 3-5-year contract means thousands of dollars.

this is a key component of how a business operates. Another thing I do is read - and not novels or comic books, I read self-help books. I read business books. I read titles and subjects that I think will help me run my business better. I have stayed away from recommending titles, but I can’t help it this time. I strongly recommend anything written by Larry Winget. How can I not like a guy who has written books titled: “Shut Up, Stop Whining and Get a Life?” or “People are Idiots and I Can Prove It”. How about “It’s Called Work for a Reason”. The one I recommend for Drivers and Owner Operators who have trouble watching the nickels and dimes is: “Your Broke Because You Want to Be”. Your maintenance costs are variable and regardless of your experience in this industry or as an Owner Operator, there are benchmarks to go by that are usually reasonably accurate. For a new truck, put 2 cents per mile in an escrow account because you will spend it eventually on maintenance. One-year-old 3 cents; twoyear-old 4 cents; three-year-old 5 cents, four-year-old 7 cents and five-year-old 10 cents per mile. If you are spending more than this now, figure out why and how to bring it back in line ASAP. If you’re off here, make a note to take your favorite mechanic out to lunch and discuss the numbers with them. Don’t let this slide!

The last word is about the dreaded tax man. Yes, it is coming to that time of the year again so get it done right and by a firm that knows this industry. Working with a good business advisor and tax specialist can be the single most significant ROI you will ever get in the business.

Driver wage! Here’s a toughie; what kind of money are you drawing out of the business to satisfy your lifestyle? To do this one right, you need another piece of paper and you need to do the same thing that you just did for the truck expenses - highest to lowest expenses and scrutinize each one of them to ensure they’re necessary and legitimate. You must know that your truck will only make so much money no matter how lean and smart you are as an operator and living beyond your means personally is a slow death filled with stress. Who needs it?

What is Happening with Truck Insurance? Have you heard about the insurance market for trucking companies? Some are saying that it is out of control. Others are saying that the insurance issue is a little simpler than that, and that the insurance companies have finally woken up to the reality that some trucking companies don’t deserve to be covered. Wow! So, what is happening? Trucking insurance rates are going up, and up! They are like a shuttlecraft going skyward - going out of this world. To demonstrate, let me quote an insurance underwriter; “Three or four years ago, insurance on a small fleet (about 25 trucks) was averaging about $10,000 per vehicle. Now the same fleet is paying about $20,000 per unit. That is double the amount in a short period of time. Not many other required expenses have doubled in the same length of time. Certainly, I can’t think of another”. If you think that insurance is a small cost for a trucking company, you would be

incorrect. Insurance is often one of the top five expenses for a company. So why the increase? There are several factors. Huge settlements are being paid out by the insurance companies. These are often not negotiated but court-ordered settlements. Once the court orders one outlandish solution, then everyone wants the same or a more significant settlement. We all know how that works. If your nextdoor neighbour got a settlement because of a crash and a week later, you got into a wreck of a similar nature, you would want at least as much as your neighbour; if not more. Because of these astronomical payouts, several insurers have quit writing trucking insurance. After all, the insurance company wants to make a profit. With trucking insurance historically not being profitable, they have left the market and have discontinued offering insurance to trucking companies. Who has left the

market? Zurich was once a significant player in the trucking insurance space but is no longer. AIG seems to be moving or is out. Then others have tightened up their underwriting. They have decided that if you have a ‘conditional’ CVOR, then they will not insure you and it does not seem to matter what the historical losses are for that trucking company. Many insurers have also left other markets - for example; gravel haulers used to have a difficult time getting insurance and now it is nearly impossible to obtain it. Other segments are the same.

What does this mean if insurance companies have not been making money in the trucking market, some companies have left the market and the remaining insurance companies are determined to make a profit? It means that rates are going up. With trucking companies mostly making poor returns on their companies (4% to 6% seems to be a trucking company profit average) and with insurance and other cost going skyward, it may be a tough year for driver wages. You, the driver, deserve better, as truck driver wages have not kept up with inflation for many years now and 2020 does not look much better. So, what can you do as a driver? Drive safe! That will help your company remain profitable which will help you to keep your job. And if you ever need to switch trucking companies, it also makes you look beautiful for your next employer.

Are you interested in starting your own trucking company? Is insurance available? The insurance companies have many rules about new startups. Does the owner have at least three years of experience as an Owner Operator? If they do, then maybe they can get insurance, but only for one or maybe two trucks for the first several years. Yes, the insurers are saying no growth until you demonstrate a few years of low losses. So if you want to start a trucking company, I believe that the first step is to first secure your insurance since it is extremely difficult. Talk to a trucking insurance specialist first and get the layof-the-land.
