Five Things Operators Do Wrong Having watched, for 25 plus years, how some independent operators come into the industry, and then watch how others leave, I thought I might share a five-point observation on how many of these entrepreneurs do it wrong (rather than how to do it right). I thought I’d invert success to expose how NOT to do it rather than how TO do it. These are the five major things operators do WRONG when they start. Nearly every operator begins undercapitalized. They have no cash reserves for maintenance, downtime, or unforeseen twists in operation. I used to say operators should always have $10,000 cash in reserves, and when it gets below that… PANIC. In today’s environment, I now recommend at least $15,000 and only say ‘enough’ at $25,000. Trucks are too complex, and the industry is too vulnerable and diverse to run reserves smaller than $15,000.

brands, models, engines etc. each have their own peculiar issues. It is your responsibility to know them and know where your truck is on the journey from new/excellent to falling apart. If you plan on owning a truck longer than a year you must become the expert on your own truck. For the issues that are beyond your abilities, you MUST embrace a trusted mechanic. The mechanic must intimately KNOW your truck and work on it multiple times as well as prove themselves to be trustworthy. Only telling you what needs to be fixed does not constitute trustworthiness… he must show himself concerned for your bottom line (not just his). He should show you what does NOT need fixing too. Finding a trusted mechanic saves money long-term, always. Even if you find one, it doesn’t give you the freedom to stop looking and thinking for yourself. Too much delegation is just as costly as not enough.

Every great business person has their trusted advisors and mentors (or should). Having a trusted mechanic advise practical life expectancy of systems and parts is critical to long-term success. Of course, the most trusted advisor you will ever have is usually yourself. You must learn the basics of life expectancy and maintenance issues. Fixing things at the end of their life but before they break is usually the cheapest thing to do. For example, if an alternator’s life is three years… then replace it at three years… waiting for it to fry on the road in the middle of nowhere can lead to downtime and excessive costs. Different truck

Being an independent operator means you have limited revenue potential. There will always be only 24 hours in a day. You can only move a limited amount of freight. Where most operators become successful is through cost reduction. It’s more important to conserve fuel consumption than virtually anything else, consumption first, fuel cost second. This means the operators who race across the country against the wind will have a disproportionately high fuel cost (and maintenance bill) with a corresponding lower bottom-line profit than those who operate carefully and consistently.

operators jump at the first chance they get to leave. They jump into a new job unqualified, underfunded, and unprepared for adjustments such as a 20% wage reduction. I always suggest that if someone truly wants to leave the industry, they must be prepared. It may take years to prepare your foundation for life after the road. I suggest getting completely out of debt… including your home mortgage. That’s one thing you have control of: the risk of hanging debt. Without a plan, exiting the industry is rarely successful.

4. Assuming Costs are Universal (not shopping around) Taking the first quote that returns your call can be very costly. Pricing out hauling back a downed truck versus excessive maintenance at a remote location is the obvious shopping around example. However, getting to understand the difference in tax systems is probably the easiest $10-12,000.00 annual savings you will find. Using non-taxable benefits versus the TL2 simplified method will save you that much… per driver, every year. It always confounds me that nearly 15 years after I write a book on the two tax systems, so many are still only using the TL2. If you tell your tax consultant how many days a year you drove (either through your ELD or manually counting) you are using the TL2 and are paying up to $12K too much in taxes every year (incorporated or not). It takes five to six minutes to understand the difference but too many operators still think it’s the bookkeeper who saves the taxes… not the system they use. Nearly all tax consultants use the TL2 because they either don’t know better, or they don’t want to do the extra work involved. Not all costs are universal… shop around.

The trucking industry is a stable long-term form of employment and earnings. Independent operators are just one part of the entire industry. They may need to be more committed than the average driver, but they also have more opportunities and potential. Navigating the operator industry requires a specific set of skills… missing one may greatly reduce the chances of success. Keep on learning. About the Author: Robert D. 5. Independent Operators Rarely Have Exit and/or Retirement Plans Approximately 50% of all truck drivers would stop driving truck today if they could find a similar paying job off the road. If so many want to leave, how come they don’t? It’s because they don’t have a plan. They don’t prepare themselves for the alternatives. Nearly 80% of those who do leave the industry will return within two years. Their idea or plan failed because they were not prepared. Too many NOVEMBER 2021

SPEAKING FROM EXPERIENCE Ray J. Haight

What a Long, Strange Trip The Truckload Carriers Association annual convention held in Vegas was a holdover from 2020. Like almost everything else in this world, the timing for the event was adjusted due to Covid. As I began to think about the convention, my concern revolved around the Delta variant that was running rampant south of the border. So, I started planning the trip with a little trepidation. However, I had been asked to share the stage with Brian Fielkow, author of an excellent program called “Making Safety Happen”. This program, along with one of my own called “The Retention Project Plan” are both hosted by the TCA, so it was important to attend. Although hesitant, I was confident enough to fly to Vegas as I have had both of my vaccinations for Covid. My wife Connie decided not to come for a couple of reasons. The first is that many of our old friends simply no longer attend; they have either sold their businesses or the newer generation has taken over or, health reasons have put them on the sidelines. The second reason for Connie not coming with me is a lingering issue with a compromised immune system, and as this event was to be held in a large Vegas style atmosphere, her health would be an ongoing concern. So, Connie stayed home and off I went in late September to the TCA convention. I also planned to stop and see a friend and his family on my way home in PA, to have a look at his terminal. The convention went well with many great educational sessions and outstanding 14 • OVER THE ROAD

information/inspirational speakers. Issues of the day were discussed and debated such as escalating insurance rates, nuclear verdicts, the pending US infrastructure bill, labour issues and education of the labour force. The usual committee meetings were held including retention and recruitment, membership, and highway policy to name a few. I rounded out the convention by attending one of my favourite events; the closing gala celebration where TCA crowns the safest fleets for the year, the Owner Operator of the year and the Company Driver of the year. Each of these winners received a $25K award. They give a short speech which is always genuine and that brings water to your eyes. I guarantee it! At the same event, all past TCA Chairman were given a beautiful ring and awarded the title of Chairman Emeritus (meaning a former holder of the office). Even those retired are allowed the honour of retaining their title. I will wear my ring with pride for the rest of my days. This evening was also special because I have several first cousins who live in Vegas and a very special one agreed to accompany me to this event; Ms. Bonnie Suebert was my guest, and we had a good time. She helped make the event special as she always does. I departed very early on Wednesday for Pittsburgh PA, where I was picked up by my good friend Evan Pohaski who is CEO of JLE Industries. I am very proud of this company and its achievements. The company purchased my retention program from TCA and, over the past couple of years, they have reduced their NOVEMBER 2021


turnover by over 70 percent. Through this journey, I have become a close friend of Evan and have accepted the role of Performance Coach. This entails me talking to the senior management group on a weekly basis with the sole purpose of helping them succeed personally, and for the company to perform to its maximum potential.

call my daughter and son. My daughter is in the travel business, and she is my “go to” for all things travel related. Connie had suggested I rent a car and drive it home, but I saw two problems with this. First, a rental company is unlikely to rent a vehicle heading to Canada when it knows it won’t be able to get it back until the border is open to south bound vehicle traffic by Canadians. Second, I would be heading home only to infect Connie. Not good, and it won’t happen. I then decided to rent a one-way vehicle to Florida where we have a small home. I decided to isolate there until I get a negative result. A good plan but here is the caveat. As of the writing of this article, I have been here for 14 days and am still testing positive for Covid. My total trip time is now 3 weeks as of tomorrow. I have lost my senses of taste and of smell but now, have them back by about 50%. I have very mild cold symptoms. What is next? I’m not sure but I will test again tomorrow on Day 15, and I am hoping for the best. I know that I am just one of many going through this, but I am grateful that I have had both of my vaccine shots, or this could have been a lot worse for me.

Here is where it starts to get strange. After my visit to Pittsburgh, where I had a great time drinking some wonderful wine, smoking outstanding cigars and enjoying an amazing meal or two, off I go to the airport. I decided to get tested just before my flight and went to the adjoining hotel where a medical room was set up for Covid testing. $275.00 US later, I was stunned to find out that I tested positive for Covid, resulting in experiencing a mild panic attack. What next? Well, I decided to go to the Air Canada check-in desk where I was told by someone who looked like they were looking at a ghost (that was me) that I needed to phone Air Canada. Which, by the way, is not a Covid help line but rather a general 1-800 “good luck getting through line”. By the way, I was now starting to get text messages that revealed that 5 of the 10 people I had sat down with at the convention had all come down with Covid.

Again, what next? Well, maybe the test was wrong, so I went back to the hotel test room where they did another test for free. Guess what? Yep, still positive. So, I go back to the Air Canada check-in desk and wait to talk to a different person. This person was much more direct and stated very clearly, that I would not be boarding my flight to Toronto and again suggested I call Air Canada. She then gave me the same number to the voicemail jail.

What Makes for a Good or Great ELD? As Canada moves forward with the Electronic Logging Device (ELD) mandate, many of my clients are asking, ‘What should I look for in an ELD’? What a great question. Many companies right now are looking at their options. For all the companies that go stateside, they of course already have an ELD. But does that ELD meet the Canadian requirements? The very first item that all trucking companies need to look at is if they (the ELD provider) are listed on the Transport Canada approved website? https:// tc.canada.ca/en/road-transportation/ electronic-logging-devices/list-certifiedelectronic-logging-devices In Canada, the Government correctly chooses to have ELD vendors ‘Approved’. In the USA, the DOT decided to have a ‘Self-Approved’ process. This means that a provider only has to say that their device meets all the DOT criteria. It has been proven that not all self-approved ELDs meet the criteria. It is estimated that between 25% to 50% don’t meet the government stated criteria. In Canada, our transportation sector made third-party testing part of the mandate. Each device supplier must pay for the cost of testing with no guarantee that they will be approved. All this is to say that third-party testing is necessary in Canada.

So, the first thing to look for, is the device approved? If you are looking at a device that is not yet on the approved list and you are going to purchase the device on the word of the salesperson who is saying ‘Don’t worry, we are going to be approved’, ask them to put in writing that you will not be out any money if the device does not get approved. In other words, you want to know that they will buy back the devices and refund any installation costs that put you out of pocket. And this needs to be decided well before June of 2022. Why June of 2022? That is the date when many of the provinces will begin hard enforcement. This means they will be writing tickets and possibly be putting trucks out of service if they don’t have a Canadian compliant ELD system. So, the guarantee needs a date that is well before June 2022. i.e., March 30, 2022. This way, it will still give you three months to select a new provider. But remember that the closer that we get to June 22, the more shortages that we are likely to see with the suppliers. So, March may be too late. I’m telling my clients that the devices need to be approved no later than December 31, 2021. This way, the client can select a new ELD supplier early in 2022, get the devices, install them, and train the drivers and dispatchers, all before the crunch of June 2022. In other words, don’t wait to make your choice.

The same can be said for trucking companies going into the States. If your ELD supplier is not approved by December 31, 2021, I would be looking for a new supplier. I would not get stuck with ELD’s that are not approved. And it will happen to some companies as they are not aware that approved ELD devices in the USA may not be approved in Canada. An approved supplier is the first item of business.

hardware device large enough to be easily used while parked? Can the interface be easily understood by a person who does not regularly use computer devices? Truck drivers do an excellent job of driving. But they don’t all possess computer skills. Therefore, you will want the device to have large colourful graphics and large print, with a well-lit screen. Sometimes in a truck, the cab is flooded with sunlight, so the driver will also need the device to be readable in bright sunlight.

Secondly, I would be investigating what your management team sees on the devices? What reports does each device give to you? As a trucking company owner who is paying for the devices, how can the device benefit your company and your shippers/receivers?

To summarize, always check to make sure that the device is Transport Canada approved. Check to see what the device, reports, and what the software can do for you, for your company, and for your clients. And finally, check to see how the ELD can be of service to your drivers.

As to the reports, will the reports that the ELD device produce let you manage your business better? Are they going to reduce Hours of Service violations? Are the ELD devices giving you data that is useful to you or to your clients? Since you are paying the bills, how is the ELD device going to serve you?

Remember, data that you never use and pay for is a waste. And, that data may be subpoenaed and used against you in court during a collision lawsuit. So don’t buy an ELD device that includes lots of data and information that you will never use. The last item that I think you should consider is the truck driver interface. How easy is it for the driver to use? Many of our drivers are older and need corrective lenses. Are the print and graphics large enough to be easily navigated? Is the actual
