MAKING YOUR MILES COUNT Robert D. Scheper
It’s Occasionally Good to Lose Money If you make a controversial statement like “it’s occasionally good to lose money”, it will incite curiosity and sometimes contempt. However, often there is a good point to be made. A while back I quoted the mentor of a friend who once said; “...writing off LESS than 5% on your receivables means you’re not risking enough with your customers...”. It was a bold statement that inserted a numerical factor to a specific business risk. I personally have used that boldness in many different areas of developing my own business model. I was approached with a situation a while back that further clarified my definition of business risk. A very successful, young business owner approached me about his situation. He was a very hard-working guy who had feverishly saved his money. He had earned and saved money every year since he was 16 years of age. Now in his mid-thirties he was financially over a decade ahead of his peers. In the past two years his business had grown to employ three times its usual number. The first year he made more money than ever before. But this last year he lost money for the first time in his life. It was significant enough for him to begin to worry.

I looked at him (knowing his situation was still very strong) and told him “GOOD! It’s a good thing you lost money this year.” He was more than a little taken back. “Now you know the limits of your natural talent” I advised. Every great business person needs to know where their instinctive natural talent ends and where the new/better/higher level of behavior needs to be learned. I told him success grows in stages, built by learning the next “level of implementation”. Many times, young, successful entrepreneurs keep growing their business using the same success model they began with. Maybe it’s that they personally control every aspect of their business, only to find out they have run out of time to manage it all themselves. They must learn that to get to the next level, they must hire competent managers. For some people, delegation and the hiring of competent people is a talent that often needs to be learned. Every growth stage requires the entrepreneur to learn some new sets of skills. If an entrepreneur doesn’t grow their own personal skill sets along with their business, they run the risk of sabotaging their own venture.

All people are afraid to change, even business owners. Losing money forces a good business owner to face the fact that what they are doing isn’t working. They are forced to change or fiscally die. Managing a growing business requires constant change and adaptation of both actions and character.
Too much success does that to a person. In my opinion he needs to fail to regain his balance. Back to my friend’s mentor from the first paragraph, he went through several colossal law suits in a two-year trial, the potential cost totaling well over two hundred million dollars. Before these law suits, he had never lost a single battle. After he had come face to face with his own fiscal demise (and barely surviving by the way), his heart is now always sensitive to those who fall on hard times. His new perspective is always balanced and fair, avoiding greed wherever he senses it. It was a good experience for him to lose money. It has made him a much better person.
I know a young entrepreneur who went from success to success, making more money than I did at his age (times 10-20). He went from 1 to 35 employees in 24 months. He leveraged his success and began a buying spree. Three company purchases later he was in my office excited and ready for the ‘next level’. Even though he still had a positive cash flow, I warned him against spreading himself too thin in time, energy, resources and the ability to attract the right people. His confidence was still very strong, and failure was not an option that he considered. Though it sounds romantic to be fearless, my concern is that without experiencing at least one downturn, this entrepreneur’s view of success is that it is all too easy. Time will tell.

A related type of story: about six months ago my son forwarded me an article about Elon Musk, a man who moves from one giant success to another (Musk is the CEO and co-founder of Tesla and co-founder of PayPal). I told my son that probably in his lifetime he will see Elon Musk being the quintessential poster boy for roller coaster entrepreneurial-ism. My son did not agree with his father. I told him that Elon Musk is acting as if his actions have no consequences and that no matter what he does, he will succeed. OCTOBER 2018

The 5-Don’ts of Retention I’m very pleased to announce that I have been offered and have accepted the new role of Retention Coach at the Truckload Carriers Association. I look forward with enthusiasm to the challenges that are ahead of me. We have built a strong training program that includes video and manual learning designed to assist those trucking companies that need help in curtailing their fleet turnover numbers. I currently have a handful of TCA member clients on the program and I am very pleased with the success that they are enjoying. Part of the program includes monthly calls with the carrier ‘change agents’ wherein we make sure that the expected progress is being achieved and where issues can be discussed and solutions agreed to. Following the pre-set plan we have for carriers, it is garnering a 50% reduction in the turnover of carriers in their 1st year. As with anything as important as this, it all starts with leadership. In fact, this program starts with my insistence of talking directly with leadership to ensure that their buy-in is rock solid. I have no interest in selling programs for the sake of the sale. I must have the sense that what must be done will be done. I will be sharing some of my observations over the coming months but to kick this off, I thought I would share what I see are the top 5 leadership absolute “don’t do’s” when your focusing on reducing driver turnover!

Here is a harsh reality. You, as the leader of the company stating that the company is going to take on and beat driver turnover will likely be received with reluctant hesitation and, at best, apathy. Shocker here, but if you have anywhere near 100% turnover or higher it is not likely that your people believe much of what management says on any issue. So why not look for, or create, a bell weather moment. Winston Churchill was credited with saying; “never waste a good crisis”. Pick wisely when you choose to reveal your company’s new driver retention initiative. If you can tie it to a critical event, good or bad, you should figure out how to do it. In my business experience past, we decided to train our entire inside the wall’s employees on customer service. When people start to realize how their actions affect those around them they start to get the picture pretty quickly. When we finished the training, driver retention was a natural extension of that training and the transition was easy.

Do not take on the issue of your company’s high turnover as a challenge until you can wrap your head around the fact that you did everything that has created the turnover you now have. The point here is that if you don’t take ownership of the issues, neither will your people and excuses for turnover are far too common

and easy to come by in trucking. We have all repeatedly heard them over the years. The blame game is for losers. The only way to get off to a good start is to state that you are determined to turn the corner on your company’s turnover and that from now on, every driver that leaves or is fired from your company is on you and your people. There is an opportunity learned from every single failure and by the way, take it personally. No one goes to work in the morning with the intent to fail. These are families we are messing with. 3

statement can be the cornerstone of your retention objectives but only if it is your entire collective values that you plan on following. Here is the question to pose to your people. If a perfect scenario existed in a company that you would like to work at, what would that company look like? One paragraph from each person is all that is needed. Do it as a team with common purpose. 5
D on’t keep your people in the dark about what you’re doing. Use every channel possible to let them know what is going on in your business. In order for your company to turn the corner on driver turnover you will need the assistance of everyone in your business and, what is discussed and has focus is seen to be the priority and it usually is. Think about this, I give you information because I trust you and I value your input and need your help. Or, I don’t share information with you because I don’t particularly care about your opinion and I don’t think your input will bring value to this initiative. Which approach works? Want your people to stop parking their brains at the door when they come to work? Then let them become part of the solution and share as much information with them as possible. Then ask them for their help.
Do not get impatient. This is change and change will scare people. This is a bit of a tight rope walk because being patient does not mean turning a blind eye to behaviour that is counter to the company goals. Being patient means coaching, talking the talk and if that individual who refuses to change crosses the line again and again you will have to cut bait, cull the herd and get the right people in those roles. Tough decision, but it is entirely necessary to succeed. Stay determined.

WOMEN IN TRUCKING Ellen Voie
Women In Trucking’s SiriusXM show on Road Dog Channel 146 Before satellite radio became a reality in 1990, professional drivers and anyone who traversed the country had to either listen to their cassettes (or eight tracks!) or they would be forced to change channels as they moved across the nation. Satellite radio allowed the listener to maintain one channel for hours without losing a signal. Sirius Satellite radio originated in Washington DC and was launched in 2001, just following the debut of XM radio in 2001. In the early years, subscribers had to choose between Sirius and XM. Most drivers seemed to prefer the truckingrelated content of XM which featured hosts from America’s Trucking radio network such as Bill Mack, Dave Nemo and the Truckin’ Bozo (Dale Sommers). In January 2009, Sirius and XM merged into one service, and today, all content heard on Road Dog Trucking channel 146 is a SiriusXM exclusive product. That same year, Freewheelin’s Meredith Ochs and Chris T invited Women In Trucking’s Ellen Voie to have a one hour segment devoted to the organization. Ellen and Marge Bailey, one of the original WIT board

members, were on the last Wednesday of each month for the next nine years. This year, SiriusXM invited Women In Trucking to host its own call-in show, and the date was scheduled to begin Saturday, January 20th at 10 am central and would last for two hours. The first guest was Keera Brooks of Sawgrass Logistics, who had completed the WIT “Best Practices Study” about carriers with a higher than average percentage of female drivers. The calls came in from both men and women across the continent. Now, every Saturday on SiriusXM Road Dog Channel 146 (with the replay on Sunday) you can listen to Ellen interview men and women with very diverse views on subjects related to the industry. In the past, we’ve had the opportunity to interview such varied guests as Debbie Gardner with the Survive Institute, Valerie Alexander, author of “How to Succeed in the Workplace Despite Having Female Brains,” and Elba Pareja-Gallagher, founder of ShowMe50.org. We’ve interviewed Congressman Mike Gallagher, OCTOBER 2018
their loads, breaks or on downtime. These drivers ask questions, offer advice and sometimes just want to share a story. They are all very engaged with the guests.

This is just one more way we can share our story about the Women In Trucking Association. Our goal is to help educate, enlighten and empower you. More recent shows have focused on research about attracting and retaining drivers, some fun information about your favorite trade shows and even a show on how to increase your fuel economy. A favorite guest was Margot Genger, who wrote a book about her driving experience in the 1970s called, “Shift Happens.” We had her back to finish telling her story.
