Creating We live and die by our budget in the window cleaning business. We usually create it in January, but it is a workin-progress that is reviewed on a weekly basis all year long. If you have never created a budget before, start by assembling last year’s receipts and categorizing them; break them down into sensible sections like: Automotive, Insurances, Work Supplies, Office Supplies, Advertising, Professional Fees, Payroll etc.. Put those categories with separate line items down the left side of a spreadsheet. Put the months of the year across the top row and place the expenses in the month they actually occurred. It’s crucial to understand how and when cash comes in and out of your business. Getting the expenses in the appropriate months is a great first start. Be sure to set the spreadsheet up with a formula so it auto-tabulates the monthly expenses. If you are thinking about adding some additional expenses for the year, this is the time to do it.

sheet, put your revenue in per month from the prior year. Then put in your projections for the upcoming year. Make sure your expenses do not exceed your revenue projections. Once a month plug your numbers into the actual column so you can compare it to your projected amount. It’s nice to have an auto-formula set up so you can see if you went under or over budget and by how much. Sticking to the budget Creating the budget is the easy part - especially after the first year, sticking to the budget is the hard part. Consider your budget a living, breathing, flexible document. You don’t want it to be so rigid that you can only change it once a year, but you also don’t want it to change weekly or monthly. We allow for quarterly adjustments. Usually that’s not necessary, but occasionally, it is. In the spring of 2011, we did a fairly major change because of rain; it rained almost daily here from April to June. I cut spending significantly and shifted advertising funds to the summer to recoup some of our spring losses. If we had a very rigid budget, this would not have been possible.

How old are you? Twenty. How long have you been in the business? About two years. First meal of the day? Scrambled eggs. Did you ever want to be anything other than a window cleaner? Yes, I wouldn’t mind playing for the

Lakers, but until that happens, I’ll still be building my company until it can be put on autopilot. How did it happen? Just I was just trying to make some extra money over the summer after I graduated from high school. Once I realized I could make 8-10 times more in an hour than most of my friends, I never looked back. Why window cleaning?


It’s a low-cost start- up cost business. At the time, I really couldn’t afford to start anything more “high tech”. I may venture into a higher-cost start- up cost business in the future.

Probably married.

Why Clarion Window Cleaning? I actually used a thesaurus to find words similar to “clear”. Clarion popped up, and the rest is history.

Last purchase? Screen repair table.

Preferred squeegee? Contour Pro + with a stainless steel channel.

I love my...? Water- fed pole.

Game plan for 2012? I have been looking into getting either a scratch removal system, or an ultrasonic blind cleaning machine. I have not made any decisions yet.

San Diego, or elsewhere? Yes, I don’t have any plans of moving now, but we’ll see where time takes me.

Would you franchise? Probably not, I’d rather not deal with the headaches of franchising. Window cleaning add-ons? We currently offer screen repair, rain gutter cleaning, and blind cleaning.


What bugs you about clients? Mostly rain reschedules, and pricing complaints. The ideal day is... The one I’m not working. Ever travelled? Yes, I have been to most states in the US. Next overseas trip? Hawaii.

What’s your work ride? Chevy Express. Weekend ride? Ford Ranger. Will you be pimping your work truck at any point? You mean more pimped out than it is now? Do you keep a basketball in the truck? No way. What do you look for in an employee? I look for someone who is clean- cut, responsible, and trustworthy. What trait(s) bugs you – in employees? Working at a slow pace mostly, I don’t have too many complaints about the quality of their work.

Who do you worship? God. How did you find out about WCR? I was looking for a new supplier online. WCRA – are you a member? Of course! Who is your idol in the window cleaning field? Definitely Chris Lambrinides. Have you heard of Kevin Dubrosky? I’ve met him. What did Kevin Dubrosky say to you that stuck with you? The correct price for any product/service is a unicorn; it doesn't exist. Most interesting Window Cleaning topic? Marketing window cleaning services is


interesting to me. Business courses – did you attend? Nope, I showed up at business classes at a community college twice, then stopped going and started my own business. Any tips for young starters? WCR is a great wealth of knowledge, and I probably wouldn’t have made it this far with out it. I would suggest reading the forum religiously, and staying motivated. Motivation is far more valuable than money (I started with $60). Tips for old- timers? None, I could probably learn a few things from them. Any hidden work secrets? If I told you, it wouldn’t be a secret. Scariest thing in window cleaning? Climbing 30’ up a ladder, and spiders. Ever fall off a ladder? Yes, inside a luxury home, the ladder slid out on the tile and I fell on a coffee table. Will you ever do it again? No, I’m pretty much retired from actually cleaning windows right now. I will be in the office most of the time this year.

What inspires you? Successful people, and music. What album’s currently on repeat? Albums? I download songs, but “Iration” has been my jam lately. Relax T.V. ? Tosh.O. What meal could you crush every day? I crush an Italian BMT at Subway on a daily basis. Craziest thing ever witnessed in Window Cleaning We cleaned a home with a glass elevator shaft. In order to clean the inside of the glass elevator shaft, we had to ride on top of the elevator. Retired by age....? Hopefully semi retired around 35, I will probably never stop working though; I would get too bored. 3 things you can’t live without? My computer, truck and phone. 2012 will be...? Very busy.


sales- Magic Numbers

Key numbers to watch Over the years, I have found window-cleaning business owners to be completely obsessed with sales volume. You hear it all the time, “what did you make this year? I made more this year than I did last year.” They live and die by their gross sales number; nothing else matters. I was in this mind set during my first few years in business but eventually learned that there is more important data to consider. Mainly, it’s better to look at actual profit, but even with that you’re looking at historical data that doesn’t help you see what’s actually happening inside your business in real time. While it’s important to learn about past results, I find it to be more important to know how we are doing right away. Our company needed something we could look at on a daily business to gauge our performance in real time. Things were moving too fast to wait for end-of-the-month or quarterly reports, because by the time they came out, easily-preventable problems had already occurred. So I came up with several magic numbers that I look at on a daily or weekly

basis that give me a much better picture of what’s happening in my business right now. Revenue per staff member – A spreadsheet calculation that shows the previous day’s revenue divided by the number of workers it took to accomplish it, as well as a separate column that recalculates that number including office support and sales staff. It also tabulates the results to weekly, monthly and yearly format so you get a better overall picture. Unused capacity – This report shows how much work we are capable of doing each month based on available vehicles and number of employees on staff. It calculates unused time clock hours with employee roles and compares to unused hours of daylight and available vehicles. This is more of a “how much potential work are we missing out on” type of report. Daily booking totals – This shows a comparison of how much work we scheduled yesterday. It is then compared to what we scheduled last year

on the same day as well as how close we are to meeting our daily and monthly scheduling goal. All our big goals are always broken down to the smallest possible level. Let’s say we have a sales goal of one million dollars for the year. We already have $250,000 worth of recurring storefront work on the schedule, so throughout the year we need to schedule $750,000 worth of work to hit the goal. $750,000 / by 12 months = $62,500 $62,500 / by average 20 working days per month = $3,125 So to hit my sales goal of $1,000,000 I know that we need to schedule $3,125 worth of work every working day of the year. Please remember this is a simple math example that doesn’t take into account seasonal fluctuation and the fact that 3 % of people will cancel their appointments before they ever happen. Cancellations– Did any jobs cancel yesterday? Why? What did we do to try to save it? Will it be rescheduled or is it completely lost? How many jobs cancelled yesterday, this week, this month, and this year? All that data is compared to the same time frame last year. Overtime used vs. unused – Let’s say you have ten window cleaners on staff, and let’s assume you want to minimize overtime pay as much as possible. Ten employees times forty available hours a week gives you 400 hours a week to play with. This report lists each employee’s name and how many hours they worked the previous day and each day that week. It tabulates how many hours each staff member got and who will hit over time and who won’t. This report will be useful mainly in larger companies and will help you make smart scheduling towards the end of the week as people get closer to potentially hitting over time. Profit per customer – A simple calculation that shows the previous day’s

revenue divided by the amount of jobs on the schedule by type in one column. On the other side, you have it broken down by the actual job to give you a more accurate number. Completion ratio – A storefront window cleaning account report that calculates how much of their scheduled work an employee completed vs. how much was assigned for the day. 95% + is the amount I want to see. Collection ratio – A storefront window cleaning account report that calculates how much of their scheduled work an employee collected vs. how much they completed and didn’t collect on. The less on the accounts receivable list the better. Monitoring this one number has done amazing things for our cash flow. 70% + is the percentage I want to see. New customer acquisition vs. repeat client scheduling – How much of the work scheduled yesterday, last week, last month and last year came from new customers compared to how many people have used us before. Complaints and compliments – If a client had positive experience or a negative experience, I want to know about it right away. I also want that data compared to that client’s past experiences with us and, more importantly, the window cleaning technicians on site past performance. Are certain window cleaner’s performances trending in anyway? The ten reports above give me a much better picture of how our company is doing than just looking at gross revenue reports. They take less than ten minutes to review and about an hour for a staff member to prepare for me. What are your magic numbers? Smart Tar In today’s economy, marketing dollars are more precious than ever, and should be spent as wisely as possible. If you are going to bother marketing and advertising, you may as well take it a step further and market specifically towards potential clients that: • Have the most disposable income to spend on things like window cleaning. • Have the most desirable jobs to work on or the jobs that have the ability to yield the highest profit margins. Instead of marketing your company to the masses, you will spend the bulk of your time and energy focusing on those clients most likely to use your services. Start by sitting down and creating a fictitious, ideal customer. Grab a pad and pen and start listing the traits of your ideal customer. In our window-cleaning business, we called our ideal customer 'Jane.' Jane lives in a neighboring highincome town. She is a stay-at-home mom and is married to Bob. Bob makes over one hundred twenty-five thousand dollars a year and they have ample discretionary income after their regular expenses are paid. They live in an upscale neighborhood and always keep up with the Joneses. Jane controls the household finances; she has no problem spending money for the finer things in life, but she does love a good bargain. As a matter of fact, Jane prides herself on getting the best deal for her family.

Find your "Jane" design all our advertising pieces. Serious thought goes into advertising in places where Jane is most likely to see our ad. The ads are also designed to appeal specifically to Jane. We think about colors, the look, the feel, and, of course, the wording. A few marketing methods that let you “Smart Target:" Google ad words – Although Google ad words does not let you target right down to the specific zip codes yet, you can get pretty close with targeting specific cities in your zone. We are now targeting a handful of wealthier areas in our service zone as opposed to our whole state. Direct Mail – Our service zone includes over 250 zip codes. We only mail to the top thirty highest income zip codes. I would rather mail more often to those more likely to be able to afford our service then just mail to everyone we are capable of servicing. Facebook ads – I have experimented a little bit with Facebook ads and was pretty impressed. I plan to make them a big part of our 2012

campaigns. The level to which you can smart target is pretty amazing. You can show ads based on basically any piece of personal information Facebook has collected about someone. You can pick an age range, male or female, zip code, all the way down to their interests, “likes” and hobbies. It doesn’t get much smarter than that; the only thing to determine at this point is how effective they actually are and whether or not they will convert. Getting started today is easier than you think; sit down and create your Jane or ideal customer. Think about what appeals to your Jane, then design all your ads and marketing copy to speak to your Jane. Give a lot of thought to her age, disposable income, and location. Build your marketing plan around that, and you will be off to a great 2012 window-cleaning season.

Google Search With the New Year upon us, you are probably putting on the finishing touches of your marketing campaign for 2012. You are ready to attack your competition, taking part of their market share. One way to do it is with SEO (Search Engine Optimization). Not only can you dominate the internet, you can reduce overall marketing expenses in the long run, which equals more dollars in your pocket. In this article, we are going to discuss some new ways to take out your competition online! Now let’s make your website a lean, mean, fighting machine!

Patience – I wanted to start off by talking about patience. Lots of business owners call me and say they did some back linking, or some article writing, or whatever to build links to their site, and they still do not see an improvement. I ask them when did they

I'm Feeling Lucky do this and they said yesterday! Google doesn’t work that quickly! It takes time for everything to be implemented. A good analogy is a website is like an out-of-shape person. When someone who is that out-of-shape expects to shed sixty pounds, be ripped to the core, and expects all of this happen overnight, that’s a tad unrealistic, as is taking a website from nowhere to the first page of Google overnight -- it just does not happen. So if you don’t see immediate results, stay the course. Stay with your plan and you’ll see results.

Stay away from “1,000 links for 9.99.” Junk links are like junk food – they're not good for you. We are on our way to making you a lean, mean, running machine. Yes, I know you have read 'the more links, the better.' But Google is evolving. They have begun to close shop on all the “link farms” that exist. And

if your site was powered with link juice from these sites, your site probably got slapped pretty hard in the last Panda Update. Google has really caught on to this type of linking. It makes no sense to Google why there is a window cleaning link on the bottom of an article about overhauling an engine. So try to stay away from cheap links. They are not quality, and will hurt you in the long run. Plus, you will never know how your customer stumbles on you. When my site was new, I purchased some links. On my control panel, I am able to see the links that are clicked to view my site. So, to my surprise, I was shocked to see these links were spam links on adult websites. Not cool.

Buy an aged domain. One of the best places to buy these types of domain names for cheap is over at GoDaddy Domain Auctions. It costs $4.99 a year to join, but once you do, you will have access to hundreds of high PR domains to bid on. It’s a little tedious, but they have PR 3 domains you can bid on for around $25 and PR 4 domains for around $50. Buy a domain (I would not worry about the name of the domain too much, just as long as it not too crazy). Then set up your own blog. Now the beauty of this is since you have bought this aged domain with some PR, YOU now have some authority. So start writing blogs about window cleaning, pressure washing, etc. with your keywords and point them back to your site. Now you have Hulk Hogan in your corner, and you can pick on anyone you want.

Find a Tag Team Partner. You’ve already got Hulk Hogan, so now it’s time to go out and find Andre the Giant. Have a friend that is not a competitor to do the same thing you just did. Have them buy their own domain, set up a blog, and just like that, you both can have access to two powerful blogs. He can write an article, and post it on your blog and vice versa. You both can write original content for your own as well. I suggest write two three-hundredword blogs a week. Keep one for you and put the other one on your friend’s blog. Now you both own a blog that has fresh content that is being posted to it twice a week. And Google loves fresh content.

Bring In The Road Warriors-Adding Merchant Circle and a blog at Wordpress to the mix. So you have Hulk Hogan and his partner Andre the Giant. They can only do so much, though, so it’s time to bring

in the backup. Coming to the ring are Merchant Circle and Wordpress. Many contractors are familiar with both of these, but don’t use them to their fullest. Merchant Circle is very powerful because of the blog feature it has. You can create good, keyword-rich blogs and put them on Merchant Circle, and they would do well locally. Doing the same with Wordpress will yield good results as well. With Wordpress, just set up the free blog. Don’t spend the money on buying a domain and hosting for this. Just use their feature and start writing. A good way to do this on these two formats is writing about jobs you are doing. Keyword it for the local cites you are working in, put some before and after pictures, and you have another tool for your customers to find you.

Screen burn and hazing are typically much stronger stains than the hard water stains discussed above. You will find though they can be removed with the same ease with a slightly stronger solution. Glass Restoration • One Restore • Winsol Crystal Clear Glass restoration is needed when dealing with a real bakedin aged stain. For this we recommend One Restore formally Safe Restore or Winsol Crystal Clear 550. We are dealing with hydrochloric acids here, so we always recommend testing a small area in the lower portion of the glass to make sure there is no bad reaction to the glass. On top of that we recommend rubber gloves and eye protection when using these products. The chemical can be applied with a white scrubby pad or steel wool, then removed with a standard razor blade.

Do you have an MSDS Binder? May be used to comply with OSHA's Hazard Communication Standard

Imagine the scene: redflashing lights on the car behind you, making you pull over. Why? You weren’t speeding. What’s the problem? At closer inspection, you realize it’s not the police, a sheriff, or even a state trooper. It’s the DOT (Department of Transportation). What do they want? They may be double-checking your ladders or checking to see if interior loads are properly secured and not obscuring the driver’s vision. Certainly they will be checking on the chemicals you have in your vehicle and at this point, four little letters will be vital - MSDS. MSDS MSDS's, or Material Data Safety Sheets, are a system for cataloging information like reactivity with fire, water, other chemicals, chemical compounds, or chemical mixtures. They also provide information on the product’s safe use and potential health hazards associated with the product you are using. Proper cleanup procedures in case of spills are also part of these sheets. They should be present wherever these chemicals are being used. OSHA requires MSDS sheets be made available to employees for potentially harmful substances handled on the job.

Are You Ready? As window cleaners, we deal with a wide variety of chemicals. For instance, besides whatever soaps we use for cleaning windows we may have various acidic cleaners for hard water stains, glide additives for our cleaning solution, and agents for removing cement, sealers, or heavy grease deposits. Maybe we offer other services like gutter-whitening, roof-cleaning or power-washing. Now there are chemicals like bleach, gutter-whitening cleaners, muriatic acid, and a plethora of other agents too numerous to list. If we use them or carry them on our work vehicles by law we need to have a MSDS for each product. So depending on the services we offer, there could be a small novel in MSDS sheets that we need to keep track of. How do we do it efficiently? The MSDS Binder The most efficient way to keep track of our MSDS sheets is to organize them into a binder and have a binder both for each work vehicle and for the shop where we store extra chemicals. So once we know how many binders we need, the next


step is to make them. Let’s take some time now and go through the steps needed to make your own MSDS binder. Step 1: To get an MSDS sheet, we have a couple options. If we are purchasing our chemical from Window Cleaning Resource, they have a downloadable MSDS on the product page of their online store. Otherwise, a simple Google search under the heading “MSDS for” and then the name of the product we are using. Once you’ve downloaded the MSDS for each product, I recommend making a folder on your computer to hold them all. Then it’s simply a matter of printing out a copy of each product’s MSDS for each work vehicle and one for the shop. Step 2: You’ll need a 3-ring binder and 3-ring sheet protectors (we use Avery #75530). Put each product’s MSDS in a sheet protector and then put that in the 3-ring binder. We label the binder ‘MSDS’ on its spine and then ‘Material Safety Data Sheets’ on the front cover. Step 3: Repeat step 2 until you have a filled binder for each work vehicle and shop area where products are stored. Better Safe Than Sorry Once we have our binders made and in place, make sure all em-

ployees understand how to use them and where they are located. Granted, some of the products we use are fairly common and safe to use. However, there are some that, if used improperly, can be deadly. That’s why you should include a discussion of MSDS part of your company’s safety meeting schedule. In August, 2011, Chris and I had the opportunity to visit the impressive Ettore Product Company near Oakland, California. Upon arriving at the hotel, we were informed there were three rooms reserved for us and other visitors of Ettore for the next few days. We took the smallest of the rooms, as we felt it would have been presumptuous of us to take the largest suite. After staying there the first night, we came to find out that the suite was in fact for us, so we upgraded! Thanks for the sweet digs provided by Ettore! A full schedule of meetings and tours awaited us, so we got some rest in preparation for the busy days ahead. Our first day at the Ettore facility was awesome, to say the least. John Becker, who is the main professional window- cleaning supply rep, greeted us and sent us on a whirlwind tour of the offices, where we were introduced to just about every single Ettore employee. We were introduced to Christopher Smahlik, who is taking over the com-

pany's daily operations as his father, Michael Smahlik, steps back. Many people in the industry have gotten to know Michael over the years, as he headed Ettore for a number of decades. We learned a tremendous amount about Ettore's history and how it came to be the company it is today. The number of interesting stories about the company's progress and growth helped to give us an idea about how it grew from such humble beginnings. We also had the chance to see and touch a lot of window- cleaning artifacts as we viewed Ettore's museum of window cleaning in their building's lobby. After the office tour, we headed to the warehouse, where we walked through every single aisle, learning more about the history and the future of the company. One of the most interesting sections of the warehouse was the rubber inspection and cutting station. We met the ladies who hand -inspect every

single piece of rubber before handcutting, counting and packaging them for distribution. This was truly an amazing thing to see. Chris and I tried to find flaws in some discarded rubber, but we clearly wouldn't last long in that job. The women at the station had a good laugh at our expense as we passed a piece of rubber back and forth looking at the ceiling with our brows wrinkled, as if that would help us find a flaw. It was pretty funny. It's really great to see that the Ettore Master Rubber is still hand- inspected for perfection. Later in the day, we sat and talked with Ettore designers, engineers, and the president to talk about tools, designs, marketing and just about everything about window cleaning. We had things to say and, input to give, and Ettore listened. It's incredibly gratifying when such a large company takes time to bounce ideas back and forth and show their appreciation for the work we have done to move products. Our first day came to a close with an amazing dinner with

the Smahlik family, where we got to hear more stories of the companies and the family's past. For those who do not know, Ettore Steccone, the inventor of the modern day squeegee, is the current president's, Christopher Smahlik's, grandfather. The next day, we had time to chat with office employees and designers and get a feel for what they do at the company. It was nice to meet people we have dealings with over the phone and put a face to the name. Around mid-day we had some free time, so we rented a car and drove east for about forty minutes to see our pals at Glass Renu. We wanted to make the visit a surprise, but thought we could run the risk of showing up and the shop being closed for lunch or the day. So we gave them a heads- up. We ended up talking shop with the guys for about an hour and shooting a quick video. We didn't have too much time to hang around because we were on a tight schedule and were headed

into San Francisco later that night for dinner, but overall it was a good visit with our friends Cody and Cole. We had been hearing about this dinner we were going to have in San Francisco for two days now, and it was finally upon us. The restaurant was called Tomaso's and boy, did they deliver; great Italian food and gourmet pizzas were served. There were about nine or ten people, including Shawn Gavin from RHG Products Company, in attendance, and the quaint little restaurant only held about three times that, so we had the whole back to ourselves. Between the pizzas, calamari, and bottles of wine on the two or three tables we had put together, not an inch of free space was to be found. The restaurant was filled with our laughter for over two hours. Then we were treated to a crazy, all- inclusive tour of San Francisco. Unfortunately, we were on a tight schedule, so it only lasted another two hours. I would love to get back to that city for a weekend to

continue the tour we started. Our last day at Ettore was a short one, consisting of new product announcements and handson demos with the new Ettore AquaClean poles. After our good byes and hand shakes, we were off to the airport for the cross- country trip back to New Jersey. Overall, the trip was an amazing experience. We got to see the inner workings of Ettore, meet presidents, past and current, and had the chance to talk with a staff that truly loves the company they work for. We arrived home with a sense that we are appreciated and knowing that we will have a long and prosperous relationship with the Ettore Products Company. Alex Lambrinides

In 2003, I heard Michael Gerber, from the popular E-Myth book series, speak for the first time. This was, without a doubt, the most important thing to happen to my window cleaning company. It was an amazing life and business-changing experience that I still carry with me today. Prior to hearing Mr. Gerber speak, I was your average window-cleaning business owner, working day and night just to keep things afloat. I had three crews running at this point; we were making money and getting by, but nothing amazing was happening. I knew I was working way to hard for the return we were seeing. My day didn’t end when the window cleaning was done; I went home to return calls, pay bills, create marketing pieces, and schedule jobs. If I took a day off, it came with the high price of knowing things would most certainly go wrong in my absence. Michael Gerber showed me another way to operate through systems development. The basic theory is that every result has one best way to accomplish it. That best way or steps in the system should be documented and followed, so no matter who completes the task, they should be able to accomplish it with consistent results. I learned not only to document and systemize actions, but also to start with the ones that are currently producing the most frustration. It's up to you to decide what

that best way to accomplish each task is and record it. I started at the most basic level by developing a system for the way All County Window Cleaning cleans glass. Up until this point, staff members had been trained on how to clean the glass via the tribal method. A new guy would come on and be trained by the senior person on the job site. So we had ten guys working, all doing things ten different ways. There was no consistency between window cleaners. Sometimes all the glass would get scraped, and sometimes it didn’t. Sometimes shoes would get taken off inside the house, and sometimes they wouldn't. Sometimes shirts were tucked in, sometimes they weren’t. It was a complete disaster! I went systems crazy; I knew I wanted to be 100% out of the field and I knew systems was the way to accomplish it. In one week I sat down and developed the following systems: • How to clean a double hung window • How to clean a storm window • How to clean a Pella style window • How to conduct one self on a job site • How to arrive on a job site • How to fill out a bill for the job site • How to count windows • How and when to fill the work trucks up with gas • How to handle customer complaints • How to clean gutters • How to maintain and clean out one's vehicle • How to check in paper work at day's end • How to fill end-of-the-day paperwork

These were the original sixteen systems I developed that still get used today, almost ten years later. They are slightly altered and updated every year, but for the most part the core way of doing things still exists. Today we have over a thousand systems in place for twelve different job titles. They include everything from how we open up in the morning to how the phone is answered, all the way to how and when coffee is made in the office. The work is never done, there are more things to systemize and the current systems need to be regularly reviewed and refined. Where should you start? Look at what’s currently frustrating you the most and what things you would like to accomplish. If you would like to get out of the field, think about what happens in the field and start writing yourself a manual and set of systems and procedures to replace yourself. If you are currently frustrated by customer complaints, look for the root cause and start building systems and procedures to eliminate the frustrations from your business and life.

“The Science” How is Pure water going to clean dirty glass? A DI tank is filled with positively and negatively charged resins. When water passes through it captures the impurities in the water, the water comes out in a pure state. What happens to the dirt? It can’t just rinse off. Something has to happen to it in order for the glass to become clean. Pure water wants to return to it’s “impure state”. When the glass is scrubbed and rinsed, it pulls all the dirt from the glass surface. Once you have agitated the glass surface with your brush so much that all that is left is the pure water and all the dirt removed from the surface, the glass will dry spot free.

One new chapter will be released in each issue of WCBO in 2012. In this month’s issue, we will cover determining when to hire and where to look for a candidate.

Determining when to hire This article assumes you have already made the decision to hire an employee for your window-cleaning business. The simple answer is you should hire when you have more work than you can handle. Being booked out about 2 weeks in advance nine months of the year is a good rule of thumb. I would recommend being in business for at least a year alone so you really get a feel for how the business operates. You want to be skilled at predicting your cash flow, as well as having a good grasp for predicting when you are going to be busy and when you are going to be slow. I brought my first employee on when my window-cleaning company was about a month old. I simply thought to myself that if I added on another person, I could complete twice as much work in a day. Fortunately for me, my first employee was a family member that was only

interested in working part-time. I didn’t feel as bad having no work for him in August when things slowed down. Make sure you accurately project the cost of what the employee will cost you. You could always have some preprinted work orders and invoices printed up and fill in the details as you go, but again, it's a time drain. Think automation when it comes to this task. Look for a program where you can click a button and print all your invoices (or work orders if needed) for the day.

If followed up with regularly, prospects can eventually turn into customers, so if whatever software program you're looking at doesn't allow you to work with prospects, then I'd recommend that you get a different software program. To convert a prospect to a customer, sometimes a little encouragement is needed along the way, and that's done by properly following up. So an easy-to-use prospect and prospect/follow up feature is a must in any software program. For obvious reasons, scheduling is an important feature to have in software. You need to be able to schedule customers, prospects, personal appointments, and tasks on the fly. You also need to be able to view appointments on the calendar by employee, crew, appointment type, and location. You should be able

It's nice to see on the back end what your numbers are, whether it's sales numbers, forecasted earnings, profit and loss, outstanding invoices, expenses, etc. Last but not least, if there are some e-mailing features in the software, then you're off to the races. It's a big-time saver if you can e-mail invoices individually or in bulk or be able to e-mail statements, estimates, payment reminders or even general type e-mails. Normally you'd have to get a separate program such as aweber or getresponse to do any broadcast e-mailing, so having it all under one roof along with your customers, prospects, and related data is a big plus.
