Budgeting and Funding an EBC
Foreword This presentation offers a tested approach to EBC facilities outfitted and operated via continuous streams of activity by many different people, skilled in many different disciplines of expertise, who touch EBC projects in both overlapping and tangential ways. The primary focus of the presentations will be processes and people engaged in constructing or renovating EBC’s. The example context will be multi-national brand with multiple EBC sites worldwide. Success is in the orchestration.

The Multi-Site Program Challenge Utilize the multi-site program renovation process to: • Create shared commitment to common goals amongst EBCs • Provide leadership to an integrated team of specialists focused on EBC needs then replicate and export that outcome • Collaborate with other established customer touchpoints: tradeshow, factory tour, sponsorship events, sales events to orchestrate a unified customer experience • Use EBC business objectives to drive EBC facility strategies • Create a dynamic facility EBC model to meet marketing needs —both present day and variable tomorrows

Program Costs: Perceived vs. Actual There is a real budget cost that amounts to a tangible number of dollars. And there is the perception of cost that is an intangible download, yet contributes to the on-brand success of a space (and the experience).

Goal Setting Stakeholder Survey Solicited Opinions from Internal Stakeholders Current Reality Scorecard
our survey of today as a starting point for achieving the desired tomorrow Quality is a value judgment that varies with every individual. It is subjective. Nonetheless, quantification is useful. A graphic display of the assessment helps illustrate, in a relative manner, the differences or consensus among the evaluators. Comparing and discussing the reasons for these patterns leads to a clearer evaluation of the current reality for each project.

Programming Data Sharing No stone unturned
Programming Data Sharing No stone unturned Establish the utilization policy for this facility: Is the facility dedicated to the EBC function? A shared use with other functions? How is the operations and maintenace costs of the facility budgeted? What is the charge-back model for costs associated with visits?
How is the volume of visits regulated? What is the visit request and visit approval process? What will be executive involvement in visits— both scheduling and attendance? What are the typical durations of time for each type of visit?
How is internal staffing assigned to this function? What is the headcount and what are the position descriptions? Establish full time dedication to EBC vs. shared staff; How is the hospitality lead staffed? How is the mangerial lead staffed?
Programming Data Sharing No stone unturned Understand the customer visit process: Determine roles and responsibilities related to the visit process; Understand the profiles of the various audiences attending; Analyze typical visit schedules and document flow diagram(s); Understand number of visits planned and typical headcount of guests; Estimations of internal team members attending?
Understand visitor flow experience: What is the site arrival, parking and drop-off / pick-up experience? Consider dedicated entries to minimize disruptions and distractions; Will there be special security and sign-in procedures? Where do they take place? Consider assignable and controllable elevators in multi-level facilities; Is there an ability to separate “front door” and “back door” flow patterns?
Programming Data Sharing No stone unturned Identify the number and type of displays and exhibits: What percentage of messages are passive long life exhibits? What percentage of messages are broadcast, changing content displays? What percentage of messages are interactive, navigatable content displays? Will there be simulators or unique experiential environmental settings? What is the size and quantity of artifacts to be exhibited? Are there product display(s)? Competitor product comparison(s)?
Programming Data Sharing No stone unturned How will food service be provisioned? Is a full service dedicated kitchen desired? Will a serving kitchen suffice if supported by a remote main kitchen? Or is food provided via deliveries by an off-site catering service? Will there be dedicated dining rooms? Or is food service in presentation rooms? What is the quality levels for coffee/drink service? Will alcohol be served?

Pricing and Contracting Legal agreement on the schedule, cost and quality Clarity around delivery of a built environment Pre-qualify contractors and suppliers Competitive bidding process Good capitalism requires more time Bid Analysis Beyond price, look for quality and diligence in the proposal Required bonds and insurance that reduce risk and exposure Alternates ‘Negotiated Price’ with trusted provider avoids bid period ‘Design / Build’ Model Builder interprets the designer’s intentions (to speed schedule and/or reduce cost of consultants and/or construction)

It is a disservice to summarize the calculation, collaboration, cooperation and craft required to build high end architecture in one slide when it is better suited to its own presentation.

Conflicts and Workarounds Like any network (social or computational) there will likely be fault messages, system errors, and ad hoc reconfigurations:
Focus on Solutions Mistakes are made. If something goes wrong, spread solutions, not blame. A smoothly run, successful project doesn’t mean no mistakes are made, just that they are corrected expeditiously and friction is kept to a minimum.
Display Commitment Sometimes people get excited. Their money and job may be on the line.
Many are not accustomed to the kind of pressure associated with construction projects. Stay calm and be diplomatic. We’ll all see the job through. Visible commitment and leadership will instill confidence.
Success is in the orchestration.

Opportunity: positioning the project via an ongoing communications program to both internal and external audiences across the life of the project — including project promotional communications that continue after the dust has settled. Like a product launch, employ a metered promotional release to create buzz, which culminates in the EBC opening with marketing fanfare. This communications program must be funded and staffed, early and continuously. The return on investment for this effort is managed expectations preceding the outcome — and successful positioning for the outcome. Don’t let others fill in the blanks about the project.

Budgeting and Funding an EBC
What does an EBC Cost? How much does an EBC cost? It’s a short direct question that understandably desires a short direct answer. Offhand: $X million dollars. Or $X00 per square foot. Though a short question and a simple answer might be a disservice to accurately positioning, budgeting and funding an EBC. There are a great many variables in any design and construction process and those variables multiply and take on added nuance in high-tech, high-hospitality, story-rich EBC settings. The pages that follow illustrate some of these cost variables, allowing for a bit more depth to the cost question. A better informed profile of your EBC project will offer you more accurate cost answers. Each page tackles a topic that will better define the metrics, constraints, scope, and schedule variables that will impact EBC cost. And let’s note that even here, these are shorthand explorations of these topics: we are introducing the cost drivers and asking where your project might fall on a spectrum or which sentence best describes your enterprise. Depth and accuracy of project cost is best programmed by your design team and calculated by construction professionals — and will be a well spent project initiation cost.
Cost Drivers: Geographic Location
Catalogue Rich, Craft Costly
Catalogue Poor, Craft Affordable
Where in the world is your EBC? Is there a wealth of manufactured products in-country to select from? Or will large percentages be imported — with the shipping and customs costs? Is consulting skill and construction craft readily available — or is it a workaround?

What design and construction efforts are inside physical envelope of EBC? What part of the budget is applied to atoms constructed (cost per square foot)? What part of the budget is applied to pixels broadcast (cost per second)? What part of the budget is applied to bits authored (cost per command)?
Cost Drivers: Scale of Effort What size EBC are you constructing? And how varied / homogenous is the design across that scale of effort? Are you building square feet or square meters?

The technology will be easy: we manufacture it! The technology is readily available, in-country without import or tariffs. The technology is being asked to do alot but innovative precedents exist. “Wouldn’t it be great if...” visionary ‘never-before’ ideas require inventions.
