o you spend too much time worrying about your competition?
As I was going through social media today, I noticed several posts from sweeps concerned about other companies in their area. One had done bad work at a customers home the sweep was inspecting and another sweep was complaining about seeing a random competitor truck in their neighborhood working. Instantly, the random company truck was labeled as a potential bad company and comments of their integrity and the quality of work they perform came into question. My biggest concern reading these posts is that they were being posted in the middle of the day and during the work week. I have little time throughout my day to check social media, let alone worry what a random competitor that I know little about is doing at this very minute. So I started to wonder if sweeps worry too much about what other sweeps in their area are doing. It's natural to be leery of another sweep company driving down the street. Let's face it, there aren't too many of us running around compared to other trades like heating and cooling or plumbers. It's totally not uncommon for me to see several pink trucks a day in my metropolitan area that belong to a very large heating and cooling company. The funny thing is, I never see them cranking their necks to check out one of their competitor’s trucks or worry if there is another company working down the street from the house
they are servicing. In fact, I do commonly see one tech from a company walk up to another tech from a different company while at a gas station and ask an opinion or technical question. They do this respectfully as colleagues of the same industry.

So instead of being defensive towards competition, is there a better, maybe even profitable way to handle them? Here are some ideas: 1. Network with competition. Other companies may have good contacts that you can use. Many times we have found there are jobs or tasks that you may not like to do and a competitor loves to do. Maybe they have jobs they don't like to do that they would be more than happy to refer to you? Is that a win/win or what? 2. Second opinions for customers. Sometimes customers want a second opinion or more quotes. Wouldn't it be nice to have a reliable source to send a customer to rather than letting them roll the dice and maybe ending up with poor second opinions or bad advice? 3. Referrals are priceless. Sometimes your schedule may be full and someone wants something sooner. The world is a busy place and even though you are the best in town, people may not want to wait for a month in order for you to get to them. Maybe you have an open schedule and your friendly competitors schedule is full and needs to send you some work. Maybe you service an area they don't or vice versa. Maybe you choose to not work on gas units and they do. The list goes on and on.

4. The ability to borrow tools or get material at the last minute. We have all been there. Rats, I forgot to order a cap or some other random part that maybe didn't show up on time. I don't want to get behind. Isn't it nice to be able to call another local sweep to see if you can borrow or buy a part to get you by for the day? What if a specialty tool like a tile breaker breaks unexpectedly? Home Depot doesn't sell this stuff. Maybe you can borrow one for the day. 5. Learn some new tricks. I have learned some helpful industry tricks from a couple of my friendly competitors in my market. One of them even made me a tool we still use on liner installation to this day.

6. Job share. Sometimes you need an extra hand on a job if you are a single truck operation. Maybe someone called in sick and you need to borrow a employee. Wouldn't an experienced person be better than a day laborer? Your competitor may be having a slow summer and doesn't want to lay anyone off. You have a full schedule and can farm out some work and still make money off the job. Lots of these scenarios are a big win/ win for all parties involved. 7. Colleagues in the same market are actually nice to vent frustrations to. Let's face it, they can relate. It is therapeutic to talk to an understanding ear. They might be able to give you helpful advice for a problem that someone outside of our industry cannot. You may even be able to warn each other of a problem customer that you may consider passing on if

they call you for service. 8. Work together to train customers what to expect from a good company. If a customer calls around to several companies looking for chimney service and hears some of the same info from more than one company, credibility of those companies greatly increases. Some examples are: cleanliness, use of tarps and HEPA filtered vacuums, background screened and drug tested employees, CSIA certification, NFI certified, lettered vehicles and uniformed technicians, inspections to NFPA 211 standards, etc. This all increases the likelihood of a customer using your services. 9. Share advertising. Did you know that the famous "Got Milk?" Ads we have all seen on TV and posters are funded by competing milk producers? Generating more public knowledge of our industry and the need for our services will generate more income for all involved. Believe it or not, I am asked on a daily basis if I am able to do what I do full time and support my family. They are shocked my wife has a master’s degree and works in the family business too. People simply aren't aware that chimneys need regular service and maintenance. How many times do you hear, "oh, I won't ever need your service, I have gas logs"? A properly funded public awareness campaign can definitely help everyone in your area grow the pie. 10. You may want to sell your business one day and the best buyer may be a competitor. Keeping lines of communication open with competitors and
being friendly can definitely pay off. If others know you have a solid business, good reputation, and happy customers, it makes your business more marketable. It is impossible to think you can service every chimney customer in your market. It is more impossible to think that all the chimney customers in your market will sit and wait for you to get to them or that all of them will be happy with your goods and services. Do you happen to like or get along with every customer you meet? Have you found that some people happen to like and get along great with certain customers you don't see eye to eye with? Do you find it difficult to work with certain types of customers that others may love to work with? Wouldn't it be nice to have someone to refer certain people to? The moral of the story is: stop viewing all of your competition as an enemy, instead consider working with them to a mutual advantage. Instead of investing time and energy into hating them or criticizing their work, concentrate on how you can benefit from them and how they can benefit from you. Power down the social media time spent demoralizing someone else's work practices and power up focusing on your own agenda. You may find this new practice more positive and profitable. At the end of the day, we are all in this together. Who knows, you may even gain a new lifelong friend from the relationship. Keep up the good work, Jeremy Biswell, President NCSG

hen the ball drops on NYE, promises, resolutions, and intentions of grandeur come pouring out of our mouths. This is the year! This is the year I finally make all of the changes I’ve been meaning to make! Out with the old, in with the new! But how many of us actually stick to those resolutions and make lasting change? 8%. What? Why? Because change, true change, is not a once and done thing; it’s a decision, each and every day. Let me ask you this: if someone’s resolution is to change their diet and they start out strong on Jan 1 but spend the rest of the week scarfing down pizza, McDonald’s, and Budweiser, have they really changed? Did they really want to change? They may have intended

to change, but did they really want it? We’ve all seen it in our own lives and in the lives of others, the intention is there, but it doesn’t take us to the finish line. Maybe you’re seeing it right now in your own life and business. You set the intention to be a better boss; read more books on leadership; invest in team training; establish your core values, company purpose, and mission. But here you are, two months into the year and you haven’t taken any steps towards making those changes. It’s time to ask yourself why. Is Fear Behind Your Lack Of Change? tiger. To an extent, we still carry that reptilian mindset around with us, making change actually seem like something to be feared. So yes, if you haven’t made any changes in 2017, you can blame your brain. But the great thing about the brain is, it really believes what we tell it to believe. Use your faculties; ask yourself, “Is this fear I have valid?” If it’s not, let your brain know! It may also be helpful to remember that even if a fear is valid, it’s not necessarily world-ending. You may be afraid of what you could lose - be it control of some aspect of your business, familiarity, money, or something else, but the feeling of fear doesn’t necessarily mean you shouldn’t pursue the change that evokes the fear. Sometimes scary changes can be really good for us, and getting past that fear can open up a world of opportunities. Another thing to ask yourself is, “Is what I’m feeling really fear or is it anticipation?” The physical feelings associated with both are actually very similar and can trick us into thinking we’re experiencing one thing when we’re actually experiencing another. You’d be amazed at how much a psychological shift from, “I’m feeling afraid of what this change will bring” to “I’m feeling anticipation for what this change will bring” can alter how you view the change, making it less frightening.

Sometimes, it’s not about fear, even though we make it out to be. You may be using fear as an excuse to not take action or implement the changes you’ve vowed to make. You may be using time as an excuse, claiming you just don’t have enough time to make the change. Baloney. We all make time for what we deem important. If you’ve been using time or fear as an excuse for not making changes, I say you admit that you just don’t want to do it, and learn to love the life you have. Because that’s what you’ll get more of if you don’t change - more of the same. But I also urge you not to be angry when others pass you by, because changes are a necessary part of growth - without them, we can’t continue to grow. And whether we choose to make changes or not, changes happen within our industries and within our world. If we don’t adapt and make the changes needed because we’re too

stuck in our old ways or too apathetic to make those changes, we need to accept irrelevance as a possible outcome. We may not choose to make the changes, but at least some of our competitors will.
Are You Ready To Be Honest With Yourself? We tell ourselves lies all the time to avoid facing reality, but if we aren’t dealing with reality, we can’t make good decisions or be good leaders. So take a good look at the reality: what has prevented you from making changes this year? Be honest with yourself! If you don’t know what is keeping you from making the changes you need to make, you won’t be able to push past those obstacles and achieve the success you dream of for your life and your business. Spend some time in reflection and remember, it’s not too late to fulfill your resolutions! Are You Running A Business Or Just A Job?

s we start into a brandnew year, it is time for each owner and manager of a business to stop and reflect for a moment. We reflect on where we have traveled in our business lives to get where we are today. But we also must consider our destination. Part of this is simply asking yourself this hard question: am I running a business or am I running a job. Michael Gerber asked in his classic book, The E Myth Revisited, are you working on your business or in your business. And if you aren’t working on the business, then who is? Certainly, you have a choice of goal and your direction. I direct this article to those of you who want to receive the benefits of owning and running a true business you are building to your dream destination. Now, if running a job is what you want to do, then please do not take what I am saying in the wrong manner. I fully support you in that, because everyone must set the course for their own dreams in this world. But, a common issue in small business America is, we run and we run and we run, one day to the next, one week to the next, or even one month to the next. We may even do this one year to the next. So, is this what you are doing? In a service business, like a chimney service company, this is so often the case. Here is a cold fact, a business simply cannot be operated and derive the highest benefits when the owner is in the field, driving down the road, climbing ladders, and doing all those service related things on your daily to do list. The manager
must stop, and, as Gerber says, work ON the business. We often think we are the only person with these problems, you know the problems you face every day. Let me assure you, the problems you suffer are shared by so many. This is where working on the business is the course of action to turn the tide, to lower the stress, to make the things happen you know you can make happen. But again, it is not going to happen from run, run, run and then let’s run some more. Someone must take the time to review the performance of the company. This involves tracking and measuring not only the success we have had but also the failures. We all have failures. If you don’t, then the reason is you are simply not coming outside of that box, the box we call our comfort zone. Which is why all great successes are preceded by failures more often than successes. It is amazing, the biggest winners, if analyzed, have been serious failures at some point in their life. The names of these are icons of American business and leadership. Jobs, Disney, Hershey, Ford, Lincoln, the list goes on and on. Being on the list of failures can be thought of as being in good company, the greats have suffered their fair share. To run a business, the business must have the processes, the strategies, the analysis, the tracking and the measurement devices to know where it’s at. You are the person as manager who must assemble these strategies, etc. That is awfully hard to visualize and put together while you are sweeping a chimney, installing a chimney

The Stages in Chimney Business Growth By Chuck Roydhouse

ll chimney companies go through different stages of growth, each of which present a unique set of challenges that must be met in order to move to the next stage. With that said, a company can continue to grow in the face of these obstacles if the owner and leadership team are well prepared and focused. The first stage is the Attainment Stage. During this stage you are formulating your plan, transitioning to systems and building a team as you aspire to become a profitable company. Your main focus is acquiring customers, delivering services and generating cash flow. This is an important time for you make sure a few steps are in place. The most critical step is develop a business plan, which includes your company’s written mission statement, along with short and long term goals with the respect to employees, customers, sales etc. You need to develop

a financial plan or budget, a marketing plan and an organizational chart. Another critical step is developing the brand. From what has already been developed from your business plan, you should identify what products and services are being offered to your customers, along with what is your company’s target customer. You have to learn and research to identify the needs of your customers. From this point, you can outline how the company and its services appeal to those needs. Branding includes a logo and overall brand image. Next, you need to begin planning out key operating systems and processes. At this time you need to choose an accounting system that will continue working as your company grows. One of the most important decisions you will ever make for your business is choosing the right accounting software system that best fits your business model. Always seek the help of a professional in this area. Work with an accountant and marketing company, you cannot do it all.
The Foundation Stage: Over the past one to three years the company has been growing a customer list, jobs are being booked and completed, and money is generated. The focus during this stage; is primarily sales and that is owners main focus. Customers must convinced to trust this new business- and that usually means a direct solid relationship with the owner. One thing owners should do is purchase a good Customer Relation Management software system. This allows consistency and attention to detail throughout the entire sales process. It is helpful if the CRM software can be integrated with your accounting software. Things are moving forward now in the Expansion Stage. During this stage referrals and marketing are driving all kinds of new business the company's way. The company is well known in the area and is building a good reputation. The primary focus is on sales and how to grow the business. Every opportunity is pursued during this stage; more trucks and more services. Little thought is given to whether or not the new services can be delivered adequately or is it in the company's long term interest. Because most owners are focused on expanding this is the time where operational problems occur here and there, which distracts the owner and perpetuates the management fixing problems. Now is the time for the company owner to start building a team of middle managers to oversee daily operations. This will help insulate the owner from
daily mishaps, allowing him/ her to remain focused on building the business. This is where the development of key operating systems become imperative now. This helps the company transition from "owner supervision� to standard procedures based on best practices". Everybody knows what to do and how to do it because the best possible way has been set in stone. This means written on paper as company policy and standard operating procedures. These best practices allow the company to deliver better service at a lower cost with fewer mistakes. It is critical at this moment to add another component to your accounting system. You need to capture the true costs of delivering services, selling and account management and so on. This process determines true profitability because if you don't know what it is really costing you to do things, you won't know how much to charge. The next stage is the Maturity Stage: The business now has the look and feel of a real company. During this stage, the company has a dozen or so employees and a large database of enthused customers. The company is now running itself in an efficient, effective manner and has value The opportunities you pursue aren't the ones that fall in your lap anymore. You are now pursuing opportunities based on a well thought out plan and strategy. Additionally, controls are put in place around behaviors and work flows that aren't well accepted. There is much more focus. Prior to this, the owner has been the one
driving the sales and eventually a management team are helping to direct operations. During the Expansion stage, by setting up a strong accounting and information system as well as best practice based systems and processes is now allowing the company to run itself in an efficient and effective manner. The owner/management can now focus on results and the best use of individual’s talent. This is also a good time to focus on initiatives that will help to boost further growth, making sure that these initiatives are managed appropriately and fully funded. This includes a process to handle the rapid expansion of employees and support growth creating enthused employees. f you have read any of my past articles, you would know I am a large proponent of improving business practices through education and training activities. The NCSG annual convention is a great opportunity to do both. The annual convention is an invaluable industry resource that provides chimney professionals a chance to network with peers, learn from industry experts and generally improve business practices to increase profitability. I have had the pleasure of presenting at past conventions and always found the attendees to be engaged and active in the educational process. This is important as the more active and involved attendees are, the better the training sessions become which allow attendees to get

more out of each session. Therefore, I would encourage sweeps attending the convention this year to engage the instructors and ask questions pertinent to the issues you are facing today. Instructors will also appreciate such active participation since it makes the presentation flow better and ensures that the instructor is covering topics the attendees find important. The convention, however, should not be the only time to participate in training and educational activities. The CSIA has an excellent week long training school culminating in the CSIA Certified Chimney Sweep certificate. Other training and educational efforts should also be utilized throughout the year such as manufacturer training, online offerings and local training/ educational sessions. It is important to constantly update your industry knowledge and refresh the information you have already obtained. Education and training, however, not only promotes best business practices, but it
also provides a sweep with documented evidence that it takes training and education seriously should it ever face a liability claim or litigation. One tactic plaintiff attorneys often take – especially if they do not have a good liability case – is to make the chimney professional appear to be unprofessional. In essence, plaintiff attorneys want to make the sweep look like a fly by the night operation that doesn’t know what they are doing. Plaintiffs want to do this because the more they convince the jury that the sweep runs a sloppy operation, the greater the chance is that the jury will buy into plaintiff’s liability theory – no matter how tenuous it is.

In litigation matters, chimney and hearth professionals are routinely asked questions about their education and training history. This is not unique to the chimney and hearth industries, but rather a general tactic plaintiff attorneys take with many businesses. Given this approach, it is imperative for sweeps to ensure that the education and training they undertake is documented and that documentation retained by the company. Plaintiff attorneys will also quiz sweeps on the codes and regulations applicable to the hearth and chimney industries. This may include the local building code, NFPA 211 or other applicable codes. If you do not know the parameters of these codes, the plaintiff attorney will take that testimony and use it to bolster their smear campaign. Just by way of example, the owner of a chimney sweep company I represented in a recent litigation was deposed for about 13 hours over two days. Besides it not being an enjoyable process, you can imagine the number of technical questions this owner had to answer. To his credit, he was very knowledgeable about the codes and responded appropriately to each question. Ultimately, this helped obtain a favorable result for the sweep. So enjoy the convention and take away from it as much as can. And with that, here’s to great 2017! Eugene M. Convention: Is it really worth it?
E
very year around this time we change gears with the Q&A, getting ready for convention. Traveling the country as an instructor in this industry, I often see folks that don't regularly make it to Convention. Some have even never been. I'm always promoting education in this industry, and Convention is a great opportunity for that. So it often comes up when I'm talking to sweeps that don't attend often, or have never been. One of the biggest questions I get asked, is "is it really worth it?" Yes, there are costs associated with coming to Convention, and we take time away from our business is to do it, but it is absolutely worth it! Certain benefits from convention can't be measured, with a dollar amount. Like seeing Old Friends, making new ones, and being able to socialize with sweeps from around the country, even different parts of the world. The return-oninvestment is the sense of unity, the sense of family, the friendships. But with other aspects of convention it is much easier to see the return, the benefit. The educational offerings is probably the most measurable. For those with certifications, we will get CEUs from the classes and even the trade show towards renewal. But even for those that are not certified, attending classes and learning new things can really improve our bottom line.

Each year, the class offerings differ. Technical, codes
and standards, business and marketing, safety, even personal health classes are offered. If we bring back to our business, something we've learned from these classes, there can be benefit, sometimes immediate. And this applies too, whether we are a business owner, or an employee of a company. Take safety classes for example. If we learn better safety practices, we can bring them back and pass them on to our employees, or if we work for someone, we can share what we have learned. A safer work environment with less injuries simply makes the company more cost efficient. Technical classes can have a big impact too. If new techniques or procedures are learned that are more effective, and therefore more efficient, this can result in higher productivity, better profits and potentially increased salaries. Business classes can also have a big effect. Whether it's a class about time management, in home sales, software and invoice writing systems, or even methods for data storage. This type of training can have benefits all around, again with increased productivity and better profits. And the underlying benefit of training that improves operations from top to bottom, is a higher morale and stronger business culture within the company. So even just taking classes at convention will pay for itself, provided we Implement and utilize what we learn. Add to that, the people, the
trade show, the camaraderie, the events, even the auction, and the NCSG National Convention becomes more than just an event. It becomes an experience that we won't want to miss, that we will not forget!

n just a few weeks many of you will be traveling to Louisville, KY to help celebrate the 40th Anniversary of the National Chimney Sweep Guild. For me it is where it all began with the NCSG 12 years ago. Little did I know how many wonderful people would become such an important part of my life. Each year I look forward to seeing each and every one of you. Unfortunately, due to the staff work schedule it may only be a hello and/or a hug passing in the hall, but still we have made some type of a personal connection.

New Roof System Specific Rope Access Training Earns High Marks from Participants The first ever CSIA Roof System Specific Rope Access Training was held on January 9 & 10 in Montgomery, Texas. At the end of the 2-day class, students were asked to provide an overall class grade, a grade for the instructor and a grade for the effectiveness of how the course tools were demonstrated. Participants were provided the following grading scale: Excellent, Very Good, Good, Fair, Poor, Very Poor, N/A; the responses were as follows:

A Final Letter from CSIA President, Mark Stoner Fellow Sweeps, I want to pass along some CSIA updates and new developments, including some exciting new courses that we are offering in 2017: 1. The Basic and Advanced Masonry for Chimney Professionals courses taught by master mason Chris Prior. These week long events are held in a CSIA sponsored facility in Richmond Indiana. Built by Saversystems, their new masonry fireplace research lab provides a great place to be able to go from the basics to the most advanced masonry techniques in the industry. 2. Roof System Specific Rope Access Training taught by Jim Brewer. This new class is held at a specialized facility in Houston, Texas and provides the latest in using rope techniques to safely and efficiently work on even the steepest of roof pitches while being secure from the minute you step onto the ladder. We are currently undergoing a full rewrite of our Successful Chimney
Sweep Manual. We have undertaken a collaborative effort of many of the top instructors, business owners and industry experts to help us create the very best manual possible for our certification credential. We look forward to rolling it out in 2017. The CSIA website (www.csia.org) continues to be a tremendous benefit to both homeowners and all of those listed on the site. In 2016 we had more than one million web hits from people looking for qualified professionals to service their homes. We have recently performed a full update of our site to improve the look and functionality of our website. Our week long National Chimney Sweep Training School continues to provide an excellent service to our industry. By fast tracking new sweeps to certification and core competency skills, we can turn your new employee into a productive technician in just a few days. Taught by the very best sweeps and technicians in the country, the CSIA
is committed to raise the bar in our Industry. I want to personally thank all of our CSIA sweeps for holding and maintaining your credential. The number of CSIA sweeps continues to grow and I believe the very best in our industry carry the CSIA badge. This is my final few months as president for this great group of volunteers and it has truly been my honor to serve with such a competent and capable group of directors and staff members.
