all is here, that means it’s sweeping season. Granted as much as we try to service our regular customers earlier in the year we always get extra busy in the fall. Here are a few tips to keep from going crazy this fall. Don’t over book yourself. Whether you work three or eight days a week, schedule some time to catch up. I leave a whole day open on my schedule each week. There is always the emergency job or the rain or snow day that can then be handled in a timely manner. This week it was a customer having a wedding at their home and needed the gas fire pit up and running. Worst-case scenario you can actually have a day off. Take care of yourself, just because you are busy doesn’t mean you can skimp on the job site safety. Make sure to eat properly, stay hydrated and get enough sleep. Keep your trucks stocked. This saves on return trips, saving lots of time and ultimately making you more money. Caps, dampers, waterproofing, crown repair and small masonry repairs can all be done on the first visit.
Carry extra tools. Nothing wastes more time than having to run back to the shop or store in the middle of a job. Sometimes we get dirty, keep a complete uniform in your truck. Every customer deserves a fresh clean technician; the last call of the day shouldn’t have to put up with a messy service person.

Spark Marketer t’s that time of year again -- time to ramp up for the busy season. Maybe for you, the busy season is the time of year when you get more phone calls and book more appointments than you know what to do with.

Maybe it’s a sprint. You put your nose to the grindstone and by the time you look up again, the holidays have passed and you have a beard.

It’s all part of working in a business that’s considered seasonal, right? Well, not totally. Yes, more people will be looking for your services when the temps drop than in the warmer months, because that’s when people want to fire up the fireplace or stove. But business doesn’t have to be all or nothing. You do have some control… How you market to your customers and potential customers has a big impact on what your busy season and the rest of your year looks like. And if you follow these tips, you’ll avoid making the mistake of overmarketing your business and you’ll enjoy a greater sense of control over

who’s coming to your business and when.
Tip #1 Use your marketing to set correct expectations for your existing customers. One of the easiest ways to make your schedule more manageable and avoid the “all or nothing” cycle that many seasonal businesses experience is to set the correct expectations for your customers. Send them emails and other touches throughout the year to encourage them to book annual maintenance and large repairs in the “off season.” Then, when everyone starts looking for a chimney sweep when those temps drop, you can more manageably serve the influx of new clients. Of course, you need to give your existing clients a good reason to schedule with you during the off season. Let them know that they’ll have more flexible scheduling options and have their needs met faster. Maybe even offer them a financial incentive (like a discount) or encourage them to enroll in some sort of VIP program where maintenance is planned and

scheduled in the spring or summer months. Marketing to your existing customers in this way not only helps distribute your work more evenly throughout the year, but it also allows you to get to your loyal clients faster and frees up your fall and winter schedule for new clients. That means you can also get to those new clients faster, which is incredibly important… Think about it, when someone calls in November to schedule a chimney sweeping, they want their needs to be met ASAP. If you’re booked out months in advance because you haven’t used your marketing to educate your existing clients and set correct expectations, you’ll lose those potential clients to a competitor who can serve them sooner. That competitor may not be better, but they could be. Are you willing to take that risk? Are you willing to waste money marketing to new clients with Google Ads, Facebook Ads, and other marketing methods when you can’t fit them into the schedule?

Tip #2 Create a marketing calendar for the year. A lot of business owners wait until something comes up or they desperately need to drum up business to create any sort of marketing collateral. That’s a huge mistake. You’ll always be in a “reacting” state of mind and you’ll probably waste a great deal of money, opportunity, and sleep. Instead, create a marketing calendar for the year. With a marketing calendar, you’ll have a plan and you’ll know what’s going to go out and when and where. You’ll know what your message is for each marketing campaign, and if something happens -- like you have an unseasonable amount of rain in your area -- you’ll be able to get those leaky chimney ads up and in front of the customers who need you and are looking for you -- fast. Why? Because you already have the plan and the collateral. So don’t just react. Take control of your marketing and have a plan in place.

Tip #3 Be nimble and pivot. Having a marketing plan in place doesn’t mean you can just “set it and forget it.” If you don’t regularly revisit and tweak your marketing to reflect changes in your business (like your staff size or schedule) and the weather (like an early cold snap), you’ll lose money and customers. So plan, yes, but be nimble and ready to pivot based on what your marketing needs are and what the numbers show. If you lose staff or you’re booked out months ahead, throttle back your PCC and other marketing so you don’t waste money and disappoint potential customers and existing customers.

Question: There are many jobsite safety concerns these days, it sometimes seems hard to keep up! What’s the most important precaution I should be taking?
Answer: All of them! While some risks may result in greater injuries, the small things are very important too! Being thoroughly educated on all the risks and hazards we may be exposed to on the job is vital. Understanding the risks helps us to better reduce them.Being educated also helps us to have the right tools and equipment to reduce the risks. From helmets to respirators to proper footwear, the right equipment can prevent injury. And continuing safety education can make us aware of new products, and improvements to existing ones. Through education and even training we can learn safe practices for roof access, for setting up and working on scaffolding, sweeping chimneys and even establishing perimeters in work areas to protect the public and passersby. There is just so much we can learn, and safety classes and training are becoming more and more available to us. But perhaps one of the best things we can do, to promote and preserve job site safety, is to have written policies and standard operating procedures (SOPs) for it. And this works for small and large size companies. It’s much easier to train to written procedures, and also much easier for employees to follow them.

The attitude towards job site safety should not be one of inconvenience, of liability protection, or financial loss prevention. It should be an attitude that represents a culture of care and concern. Care and concern for employees, for homeowners, for the public. By fostering a company culture that incorporates safety, it can become a team effort that has folks not only looking out for themselves, but for each other and those around them. There are many layers to ensuring good job site safety. It should start internally within the company. With written policies and procedures, with repetition in the field, and the right tools and equipment are provided, job site safety will be a very positive thing, a good part of company culture, and risks will be reduced.

ou shouldn’t care about a prospective employee’s resume. Most of you reading this probably find this statement startling at the least, even shocking or down right sacrilegious. After all, resumes tell us everything we need to know about a candidate, don’t they? Unfortunately, the answer is no. A resume is nothing more than an intelligence briefing prepared by the subject of the briefing. As such, resumes only tell you what the job candidate wants you to know and not what you need to know. Before we get into what you should be looking at when hiring, let’s discuss the two pieces of useful information you can glean from any resume. 1. Positions held — this is what everyone keys on, the assumption is that if they did the job somewhere else they can do the job here. Every company has different requirements for jobs with the same title. A foreman at construction company “A” may be asked to do more than a foreman at construction company “B”. In reality, the only thing that we know is that someone trusted the candidate to do the job, not how they did the job, the skills required nor what the

expectations were for the job. Depending on how specialized the position you are hiring for may be, a candidate’s past experience may indicate a minimum level of qualification but this is not sufficient information to make a hiring decision. 2. How long someone held a position — frequently this is the most revealing information. If a candidate is moving around too frequently that is a red flag. It doesn’t mean avoid at all costs but it does mean proceed with caution. There may be valid reasons for frequent turnover but if you are looking to find someone that you hope will be permanent and long term there is cause for concern. As Dr. Phil McGraw says, “the best predictor of future behaviors is past behaviors”. So what do you need to know? The single most important question is whether or not there is a cultural fit between your company’s culture and a prospective team member. This doesn’t mean a successful candidate does not need to meet other requirements. It means the successful candidate must meet this requirement. When I joined my first U.S. Navy fighter squadron I was excited but I quickly started to feel a little like a fish out of water. I was never really
comfortable. When I went to a new squadron, everything changed. My experience was more enjoyable, I looked forward to going to work and subsequently I was more effective at my job. The exact same job, in 2 different organizations with 2 different results. The difference was the culture. A company’s culture is a conglomeration of its values, traditions and purpose. Whether intentional or not, regardless of size, your company has a culture. Without purposeful guidance, your culture will form as you grow and add team members. Without thoughtful intent, your values and traditions can diverge from your purpose. To be effective, these three items must be aligned, and that requires planning and implementation by senior management. I will discuss how to create a culture in a future article. Once you have your culture defined and created it becomes imperative that you test prospective candidates to see if they will fit in and enhance your culture and company or if they will be an outlier that at best doesn’t participate or isn’t comfortable or, at worst, may be an active cultural saboteur. Most companies will simply describe the company’s traditions during the interview as a way to test for cultural fit. For example, a company called “Greatest” does a fitness, health or happiness exercise every Friday. They may say during the interview “Every Friday we have a fitness, health or happiness exercise for the entire company.” Whereas these traditions may be attractive to some the problem I have is that handling it this way leaves the decision to the prospect. Instead, I would ask the prospect “what’s your ideal non-work day look like?” If they describe sedentary activities or non-healthy eating, probably not a good fit. Here are 3-ways to test for a cultural fit
3 Interviewing Techniques to Test for a Cultural Fit 1. Test for purpose: Ask the candidate what they enjoyed about their previous jobs, how the job fulfilled them. Go through several past jobs to establish a baseline. Then ask them what they expect to get out of working with your company. What personal need, besides that of having a job, do they see your company fulfilling. Listen for inconsistencies and explore this deeply. Make sure the candidate’s imagined reason for fulfillment is aligned with your company’s

purpose. 2. Test for Values: If you have identified your company’s values then you need to next identify your candidates. Ask the candidate questions designed to reveal the presence or absence of your value. A common company value is integrity. To test for this I ask a candidate, “Tell me about a time you were asked to do something you were uncomfortable with doing.” Listen to the answer and explore why they were uncomfortable, asking yourself the entire time if they demonstrated integrity, i.e. were they true to their own values in how they handled the situation or were they malleable. Come up with one question like this for each of your company values and score your candidates on whether or not they demonstrate your values. Determine ahead of time how many values a successful candidate must have and if any of your values are a must have. 3. Test for Traditions: Describe your traditions, if possible not as a company tradition but as a generic event and ask the candidate how they would react or enjoy such an event. For example, the company Greatest, I might just say “Every now and then my friends and I get together to work out or discuss healthy eating. Would you be interested in joining us?” By making it focused on me and not the company, they may say “that’s not really my thing”. Good to know. If I said “the company does this every week” the savvy candidate, wanting the job is going to say they are going to participate, even though they may not enjoy this tradition. If you don’t make it obvious these are company traditions you will get a more honest response.

High Impact Team Building
I
would like to share with you this month a term that a coaching colleague has shared with blue collar leaders in his books and presentations. And that is the word high impact. That describes the team, but the high impact team must have at the helm a high impact leader. The person I heard this description from is a fellow coach to the blue-collar trades. His name is Mack Story and he has authored 13 books on bluecollar leadership. I recently did a podcast interview with Mack on my podcast The Chimney & Fireplace Success Network. The core of the high impact process is to have a team where the front line, the workers on the team, are all leaders themselves. These are team members who contribute to the team with their efforts, their beliefs and their own personal culture. This involves where the team members step up to the plate and accept increased responsibility due to their dedication to the team, the team mission and the team culture. We have heard the term culture often over the last few years, it is a term that many coaches, speakers and authors use. It encompasses what is the brand of the company and what the customer sees.

A high impact team will have players that step up to the plate without asking: What’s In It For Me? You see high impact players are in the game for the team, not just for personal gain. They understand that being able to take on increased responsibilities will bring them rewards down the road,

and high impact leaders follow through with this. This is a team where no one ever utters the word: That’s Not My Job! High impact Teams have people wanting to join the team. The players on the team are doing the recruiting because they are in a career where they gain personal fulfillment, and they have a leader that they follow because they want to, not because they have to. The high impact team is a group of players who go the extra mile, because they want to and because they believe in the mission of the team. The high impact Team has a leader who follows this advice from Dr. John Maxell: “Instead of focusing on weaknesses give your attention to people’s strengths. Focus on sharpening skills that already exist. Compliment positive qualities. Bring out the gifts inherent in them. Weaknesses can wait, unless they are character flaws. Only after you have developed a strong rapport with the person and they have begun to grow and gain confidence should you address areas of weakness, and then those can be handled gently and one at a time.” High impact teams are teams that influence others, and influence is one of the most important skills that anyone can possess in business or in life. A person of influence has excellent listening skills, and can listen to understand, not to simply reply. The high impact team player is a person who others want to follow. This means they are a leader, and a leader will move to higher levels than followers, therefore the goal in building
a high impact team is to build a team of leaders. Leaders that can take the message and sell it in the way that others buy into it is a required skill of being able to influence others. This helps the high impact Team and their leader to achieve remarkable goals that amaze others who look at the team from the outside with amazement. Member David Steward Meet David Steward of Copper Ridge Chimney LLC in Claremore, Oklahoma. If you’ve been to convention in the past few years, you’ve probably seen him walking around with his cowboy hat. We were able to sit down with David during Sweeps Week 2019 to talk a little bit more about how David got started in the industry and what he likes to do when he’s not sweeping chimneys. What is a question you get asked most about being a chimney sweep? the industry? The question I get asked most is ‘how did I get into being a chimney sweep and why am I a chimney sweep?’ I got into it from Boy Scouts, my love of construction, and enjoying doing a little bit of everything on the house. I really enjoy doing the chimney sweep because it’s an all-trades kind of job. What advice do you wish you had received when you were getting started? That the chimney sweep industry is a giant onion. I wish I would have known that there are so many layers involved with being a chimney sweep. It’s not just sweeping a chimney and running a brush. It’s inspections, it’s fireplace change-outs, it’s masonry skills, it’s a little of electrician, it’s a little bit of tile layer. It’s just a little bit of everything, and even after being a civil engineer and being a chimney sweep and certified and F.I.R.E. certified, everyday almost I peel back another layer of that onion. I don’t know if I’ll ever find the center of it, but I strive to find that daily.

What is the biggest challenge you face on the job and what are your strategies for overcoming it? My biggest challenge on the job would be getting the job done on time and right, but not too slow. That fine line between doing it right and getting it done in a timely manner. The way that I go about doing a better job of that is do it more, practice more, get better, and improve upon my deficiencies. Have you ever attended convention, and if so what was your favorite takeaway? I have attended the annual convention for 4 years, and the trade show, and it’s been an absolute blast. My biggest takeaway is being surrounded by all the other sweeps, the brotherhood, that shot of energy and morale that I know when I come home, in lonely Oklahoma, that I know there are other guys everyday fighting the good fight, sweeping the chimneys just like me. What is your proudest accomplishment? My proudest accomplishment would be marrying the love of my life, my wife Seire, and not making her mad enough to where she’s run off yet. Have you ever had to make your own tool to solve a particular problem? Yes, we call that Okie Engineering, and we make our own tools quite often. Generally wrenches, pry bars, things that need to be cut or welded at another angle to get leverage on something.

What do you like to do outside of work? I enjoy cattle ranching and fine woodworking. I build my own furniture: cupboards, cabinets, desks and just all kinds of real fine, high-skilled woodworking. What is in your opinion is the most valuable part of being a member of NCSG? Two things are the most valuable parts. On paper, one of the benefits if the TAC line (the Technical Advisory Council call line). That thing has been so amazingly valuable to me. Anytime I’m really hung up in a smoke chamber or liner issue, I can jump on that website, call whoever it is that’s in that specialty, and within an hour I’ve got an answer. I feel like I can really get done what I need to do thanks to the TAC line. Outside of that, things that you can’t really put on there as a bullet point is the comradery, the brotherhood, the massive amount of sweeps out there that just want to help each other and help you to do better and grow to be a better sweep and a better person.

For me, convention was a definite highlight and I really enjoyed getting to see and meet with many of you. Come say hi at the 2020 Convention in Orlando, Florida April 1-4! In addition to a great convention, I’ve enjoyed another year of being your go-to membership person. The SweepsStakes we just held was especially fun and thank you to all who participated. For those who do not know, SweepsStakes was a contest where we gave away 30 days of prizes to those who renewed their membership early. If you want to check out the winners of that contest, please visit our Facebook page. This has been an excellent year for NCSG and the whole industry! We’ve been able to add some new member benefits, like Tickets at Work. In Remembrance of Terry Dearborn The National Chimney Sweep Guild and the Chimney Safety Institute of America were saddened to hear of the passing of industry legend and founding member Terry Dearborn of Valley Chimney and Restoration. Among his many achievements Terry was a NCSG Lifetime Achievement Award Winner, NCSG President’s Award Winner, and a CSIA Master Sweep. He was CSIA Certified Chimney Sweep #18, a certification number he held for almost 40 years. Terry was a fixture of the NCSG National Convention, holding the distinction as the only NCSG Member to attend each convention since the very first one held in 1978. He was presented with a special plaque at the 2017 NCSG Annual Banquet recognizing him for attending 40 straight NCSG conventions. His friendship, mentorship, and dedication to our industry made a positive impact on many. He will be truly missed by all.

Morgan Luttrell
Johnny “Joey” Jones is a retired United States Marine and Fox News Contributor. Jones grew up in Northwest Georgia where he was a standout high school football player, honors student and worked for his father, a brick mason. Jones’ is the product of a large extended family of very modest means, and attributes his grandfather and two paternal uncles as father figures. Enduring two combat deployments (Iraq and Afghanistan) and eight years of active service in the Marine Corps; Staff Sergeant Jones suffered a life-changing injury while deployed to Afghanistan as an Explosive Ordnance Disposal (EOD/Bomb) Technician. The 2010 IED-related incident resulted in the loss of both of his legs above the knee and severe damage to his right forearm and both wrists. Since his recovery, Jones has dedicated his work towards improving the lives of all veterans and their families. Currently, Jones serves as a senior policy advisor to many military initiatives and VSOs. He also shares his experiences as a motivational speaker and leadership consultant. Most recently Jones co-designed and piloted a Warrior Week military transition program as the senior advisor to military programming at Zac Brown’s Camp Southern Ground.
Morgan grew up in Texas with his mom, dad and twin brother. He knew at a young age that he wanted to serve this country as a Navy SEAL. Morgan graduated from Sam Houston State University, with a degree in psychology in 2000 and immediately enlisted in the Navy. He served eight years as an enlisted SEAL then attended Officer Candidate School and became a commissioned officer serving a total of 14 years with Naval Special Warfare, medically retiring as a Lieutenant. Through his time in the service, Morgan gained exceptional knowledge on what it takes to be a leader. After his service he pursued an advanced degree in Applied Cognition and Neuroscience at the University of Texas at Dallas, graduating with honors. While in his studies Morgan created a health and wellness treatment program for injured veterans. Knowing first hand through his own battles with Traumatic Brain Injury, Morgan had a passion to help others and give service members the opportunity for a comprehensive, holistic and individualized care program for TBI, Post Traumatic Stress, chronic pain, addiction and insomnia. In 2017 he received an appointment to the Department of Energy as Senior advisor to the Secretary leading the department’s efforts in Artificial Intelligence and large-scale data analytics. Morgan recently completed a program at Harvard University in Professional Leadership Development.

Systems Make sure your website, online chat service and automated estimate follow-up are all relevant and working as designed. Review and update all SOP’s (Standard Operating Procedures) for field, office and warehouse inventory. Inspect your service truck(s), tools and equipment and complete any preventative maintenance. Ensure that all Certifications, Licenses and Insurances are current and renewed. Reinforce your Safety
Organize Being organized makes you more efficient. Steps to get ready: Supplies, Routine Equipment Maintenance (scheduled times to the end of the season), and effective job routing. Coordinate all business details for smooth operation and communicate this with your team. We had completed an outside Efficiency Study to know our strengths and repair any weaknesses to better serve our clients. We have completed the majority of these items and will have the remainder completed shortly. Education/Certification: We are at the finish line for the new CCS manual and test. This has been a five-year project for us and we are very excited to get this up and running. We have a much ADVERTISEMENT
improved, user friendly, cost effective online training platform called CSIA Surefire, with over 100 courses with CEUs to train remotely. Safety: CSIA has contracted OSHA Certified Instructors for our Roof and Rope Access Class, 10-hour OSHA Card, scaffolding training, fit testing and many other Health and Safety Services. Many have already realized the benefits of these classes and the demand is growing. This an area CSIA believes in and will lead the way for our Certification holders. Closing: We are the premier Chimney & Venting Training/Certification Association in North America. We will evolve to meet our client’s needs and never be stagnant. Exciting news from the CSIA Technology Center! The NCSG and CSIA education department has expanded! The NCSG and CSIA are proud to welcome our newest team member Tammy Bruner as our Program Coordinator.
