We’re in Good Hands don’t know if you knew this, but I’m the safest driver in the world. I know, everyone thinks they’re the best driver. But not everyone can be right, right? Some people’s version of “good” might be going 80 miles per hour to keep the flow going and not be one of the stones (those who drive under the speed limit) who everyone else flows around. But 80 is reckless if you ask me.
I
It’s a good thing not everyone drives like me, otherwise there might not be a need for the collision industry. I use my indicator. Always. I would put it on even if I was on an endless, desolate desert highway with my only company being the buzzards circling overhead. I always...ALWAYS...wear my seatbelt. I even wear it if I’m simply getting back in the car to move it across a parking lot. I go the speed limit or a little higher. If the speed limit is 65, I go 65 to 70. Period. And I never...NEVER...tailgate. Tailgating scares the tar out of me. I always make sure there’s at least four car lengths between me and the person I’m behind. With all this talk of collision avoidance systems and computer-driven cars in the future, it
occurred to me the other day that, at least in the present day, the collision industry is in good hands. Every day, when I make my perilous 66-mile roundtrip drive to work, I sit back and watch potential disasters unfold before me. My main route, Interstate 77, is two lanes for a good way, and that’s a recipe for disaster. Slow people who get in the fast line get the fast people mad, who end up tailgating or wrecklessly swerving around them. Note to fast people: I see you in my rearview mirror barreling toward me at 90 miles per hour. I will get over...if you let me. But you don’t. You assume I’m a daydreamer and will stay put. So I put my turn signal on to move to the right, and then we almost collide because you moved over too. The most common offense I see? Tailgating. The second? Speeding. The third is probably failure to use a turn signal. Ever see the two-lane crossover? Someone swerving across two lanes with no indicator? Gotta love that, especially when they do it right in front of you because they forgot about their exit. How about do what I do and take your medicine and get off at the next exit? Yeah, there are fewer collisions these days. But there are plenty of numbskulls on the road who will continue to bring you work.

Perspective Which One of These
Scares You More? he image on the right is probably familiar to all of us. It’s the Google car. Astonishingly, it has logged more than 500,000 miles without an incident. Did I mention it has no driver? I know that most of you are familiar with this project. Some of you find it scary. Some even think it will be the end of our industry. I, on the other hand, am not buying into the frenzy. I look at the Google car as being really cool and just another sign of progress in the automotive industry. I’ve seen a lot of this progress in my time, and I’m confident it will continue.

The other image below the Google car on the surface would appear to be rather harmless – just a simple little device that plugs into the OBD II port and either records data or transmits it to a central location that records and accumulates it from other vehicles motoring around our roadways. Not very scary at all, right? Wrong! This little device will be at the center of one of the largest controversies the automotive market has ever experienced. Here’s the really scary part: The debate over this device and many of our own futures will be decided in Washington with us having little or no control over it. That, to me, is very unsettling. Let me explain. Telematics devices are currently showing up in vehicles and are being used by insurance companies to offer discounts to safe drivers. Seems pretty safe. But what about all the other data that could be accessed by a device like
this? This data could be used for repair purposes and actually be a great tool to service customers and help us repair damaged vehicles. In the future, this data will have tremendous value, and many will want/need to get their hands on it. That’s where the rub comes. It seems that many people today believe they own that data. Insurers say they own it, automakers believe they own it and the aftermarket believes that it should have access to it. Actually, it’s recording information owned by drivers just like you and me. I say it belongs to the vehicle owner. Of course, everyone should have the ability to access that data, but only after the vehicle owner decides where he or she wants it to go. “Right to Repair” is an important issue to the aftermarket. Many have fought a long and arduous battle to ensure that all can access the necessary information to repair vehicles – and the battle is not over yet. Consumer rights to telematics data will not be any easier. As members of the automotive repair industry, the collision repair segment needs to be sure we’re being heard on this issue. Stand up and be heard on this issue. Our future depends on it. BSB

A Booth of a
Different Color ollision repair education is, in and of itself, a hands-on learning experience. But Kerry Coggins and Matt Pach of the Van Buren Technology Center in Lawrence, Mich., took that concept to the next level, allowing their students to fix up a piece of the school’s equipment — a 19-year-old Garmat spraybooth. Coggins, the school’s collision repair program instructor, says that an in-class assignment of painting the inside of the booth soon turned into a full-fledged makeover initiative.

“The booth is going on about 20 years old, and it just wasn’t looking good,” he said. Originally, Coggins and his students had planned to redo the inside of the booth and paint the outside white. But he wanted to get more creative than that. He had his students brainstorm some ideas for their custom spraybooth design, then selected the best idea as the booth’s current look. “Coming up with the design was kind of a collaboration,” he said. “We had about three or four ideas in mind, and then settled on the design that we currently have.” The newly painted spraybooth features a waving American flag down the side, while the front is designed to look like a stone wall with wooden doors. The students used PPG paint, and it took about three weeks to completely craft the new design. Coggins says it was worth it. “It was a good project for the students,” he said. “They now take a lot of pride and ownership of the job they’ve done, so I think that kind of motivates the students in the program because they look at it and say ‘Yeah, we did that.’” BSB Matt Pach (left) and Kerry Coggins spearheaded the spraybooth makeover.

Inaugural Southern Auto Repair Industry Conference and Expo a Hit ore than 200 collision repairers from across the Southeast showed up for the inaugural Southern Auto Repair Industry Conference and Expo, co-hosted by the Alabama Automotive Repair Industry Society of Excellence (ALARISE) and the Mississippi Collision Repair Association. The event was held April 26-27 at the

Beau Rivage Casino and Hotel in Biloxi, Miss. The event kicked off with a reception and exhibition Friday night with more than 18 vendors. On Saturday morning, breakout sessions for vendors and collision shop owners and managers began. While the vendors focused on marketing strategies, the shops heard presentations by Tony

Increasing Profit » Nethery’s presentation focused on increasing the shop’s bottom line by recognizing that the insignificant can be significant when several operations and parts that are typically overlooked or skipped are added to the repair estimate and final bill. Something as minor as a half hour here and twotenths there can produce surprisingly large amounts
of profit, not sales, when properly documented, said Nethery. Clips, bulbs, seam sealer and many other parts frequently dismissed as unimportant can also fatten the bottom line impressively. Ganske’s segment was titled, “Leading Change 2013,” and offered statistical evidence to support the need to recognize the changes in the collision repair industry and various methods to keep a shop up to date and competitive. According to Ganske, the industry is currently $16 billion over capacity,
meaning there are too many shops competing for the same dollar, which will lead to even more shops leaving the marketplace in the near future. Assuming each shop has average annual sales of $1 million, this would mean that 16,000 shops would have to go away in order for shops to maintain those average sales and remain viable. Factoring in the emerging collision avoidance systems newer vehicles will be equipped with, and there will be even less work to go around. Continued on pg. 98
State Farm to Begin Official Rollout
of PartsTrader in Southwest tate Farm has announced that it plans to embark on an initial phase to roll out electronic parts ordering to Select Service repairers starting in May 2013 and continuing into 2014. The initial phase will include major metropolitan areas in Texas, Colorado, New Mexico and Arizona. State Farm recently sent this email to shops in the market areas where the insurer was piloting its PartsTrader program: “Your participation and feedback throughout the pilot has been valuable and we appreciate your contributions to the development of this program. We are aware that implementing new processes or workflows like this represents change for you, and we appreciate your business relationship with State Farm. “As part of our ongoing efforts to provide you with information about the Select Service program, I would like to inform you about our plans to roll out electronic parts ordering to Select Service repairers. The initial phase will include major metropolitan areas in Arizona, Colorado, New Mexico and Texas. Rollout will start in May and continue into 2014. “An application change that may impact some of your suppliers relates to the elimi-

nation of the fax-only option. This will be effective when the initial markets go live in August. If any of your suppliers are participating as fax-only, we recommend you contact them about participating. “As one of the pilot market areas, your continued use of the application remains a requirement under provision 4.f. of the Select Service agreement.” The Society of Collision Repair Specialists (SCRS) claims another version of the email that didn’t include the change to eliminate the fax-only option went to other Select Service repair facilities around the country. “To be clear, PartsTrader offered a ‘faxonly’ option. State Farm, not PartsTrader, is now advising that suppliers and shops are not allowed to use that option presented by the technology company offering the service,” said Aaron Schulenburg, executive director of SCRS. “Did State Farm just change the rules of the program? State Farm has said all along that you can use any supplier you want; but based on their decision above, is this an indication that they can change their mind at a future date and instruct both what system to use, and how they expect you to use it?”
SCRS Says InsurerMandated Parts Programs Still Not Showing Benefits The Society of Collision Repair Specialists (SCRS) is stating that neither State Farm nor PartsTrader has provided a “well-constructed explanation” of how their parts procurement program provides benefits to collision repairers more than one year after mandating the use of the program in certain U.S. cities. “While PartsTrader has made various software updates to address the plentiful concerns expressed by their end users, correcting and enhancing software issues is a necessary function of being in a technology business, and the industry still expects that technology companies should be able to provide a better value proposition for why we should be using their product than, ‘Because we got the insurance company to tell you to’,” said SCRS Chairman Ron Reichen. “Perhaps the best question to ask PartsTrader and other companies similarly positioning their products through insurer-mandated programs is, ‘If your platforms can benefit the market enough, could or would they grow organically without insurer influence over the end user?’” Other similarly mandated programs have begun to receive more attention as well, as insurers involved continue to require the use of programs despite what SCRS states is a recognition that there is “growing frustration from Continued on pg. 98

»| Clark’s Corner |« At the home office level, the insurance company has staggeringly accurate statistics on every aspect of collision repair, including how many new, used or aftermarket parts are employed, what percentage of the repair is paint and material, what percentage of the labor is metal, structural, refinish or sublet and any other compilation possible. After hundreds of thousands of repairs, they have some voluminous and narrow number ranges. These are the benchmarks that make up the DRP score sheets. If your shop produces repairs that consistently fall outside insurers’ extensive range of benchmarks, you’ll be downgraded. One number that frustrates everyone involved is the downtime it takes to complete the repair and

return the vehicle to Mrs. Smith. I think that the average repair (around $2,000) could be completed by the average tech (100 percent production efficiency) in three days. And yet statistics suggest that the average collision repair is out of Mrs. Smith’s control for between 10 and 13 days. No wonder the insurance company and Mrs. Smith are anxious about the process.

checked against the repair order is a recipe for delay. Not only does this slow the repair of Mrs. Smith’s car, it causes the techs to demand another work stall and the shop to buy a second or third frame machine. How so? The tech begins repair and disassembly only to discover (after hunting around in the cardboard-wrapped haystack of crash parts in the back of the shop) that the needed parts are not there. Those missing parts must be ordered and received, and sometimes a supplement filed and approved, by the insurance company. In the meantime, the tech insists that he be able to continue working and begins on another vehicle, only to discover that one is missing key repair parts as well. Now with three work stalls assigned to

»| Clark’s Corner |« one tech, his productivity (flag hours to contact hours) is high, but by splitting work among three repairs, his cycle time on each repair is slowed to a crawl. Having written about structural repair racks and benches several times for BodyShop Business, I think many shops purchased a second or third frame machine because too often, a car clamped down on the first one rendered it unusable while the missing parts were ordered and shipped. Can the solution be simpler than buying yet another $50,000 frame machine or three work stalls per tech? I think so. The most productive shops I know all use parts carts and never begin work until all ordered components are on hand, unpackaged and hanging on the carts ready to

go. There will still be plenty of delays when hidden damage is uncovered during repair and wholly unforeseen parts must be acquired, but the “A” shops don’t start until the right tech and the right parts are in place. I advocate using at least one R & R parts cart and at least one R & I cart to make the technician most efficient. Cycle time remains a moving target; the same uncontrollable variables that frustrate the insurance company frustrate the body shop, too. It was a $2,000 hit, but was it hit in the front, the rear or the side? Or did a tree fall on it? Or did a wayward deer bounce off it? Nice guys that all your shop’s techs are, some of them are faster than others. Matching the right tech to the repair is why scheduling collision work is so difficult.

Behind the wheel of the legendary car that often still sports the famous Petty Blue shade, driver Aric Almirola currently finds himself in the top10 in NASCAR Sprint Cup Series standings and is emerging as a real Chase contender. Besides having a Hall of Fame team owner in Richard Petty and an experienced crew chief in Todd Parrott, Almirola has yet another advantage every time he wheels the 43 down pit road – an awardwinning pit crew. The No. 43 Smithfield Ford over-the-wall crew has been named the Quarter One Mechanix Wear Most Valuable Pit Crew – an honor determined by a vote of each NASCAR Sprint Cup Series
crew chief given quarterly to top-performing pit crews. “It’s just awesome,” said rear tire changer Dwayne Ogles. “Just the history of the 43 car in itself and us kind of being the underdogs, it’s pretty cool to bring the 43 back. so it’s nice to see the performance and results showing.” In addition to Ogles, the 43 over-the-wall crew consists of: Joe Karasinski (gas man), Jeremy Neeley (jackman), Greg Donlin (front tire changer), Lance Hanna (front tire carrier) and Eric Wallace (rear tire carrier). Andrew Carter is the team’s pit crew coach. “I can remember as a kid watching Richard Petty race the 43 car,” reminisced coach Carter, who trains both the No. 43 and No. 9 Richard Petty Motorsports pit crews. “He [Petty] was one of my favorite drivers, so getting to work with these guys every day is pretty special.” Carter puts the crew through pit stop practice three days a week and a grueling weight training regimen four days per week. “We push these guys pretty hard,” said Carter. “Between working on the cars, finding time to get to practice, and then going to the gym and pushing themselves even harder, they do a great job at it. The results

have shown on the track.” The Carter-coached No. 43 six-member team can change four tires, add fuel and make adjustments in as little as 11 or 12 seconds, thanks to rigorous training and technological advances by companies like Mechanix Wear, who supply 20 to 25 products from gloves to kneepads to NASCAR pit crewmen. Think Outside the Box hen a body shop owner hears “sprayed-on bedliners,” he might think, “Nothing new there.” And he would be right, because they’ve been around for quite some time. But there is something new, says Jeff Powell of Spray-Lining and Coatings: that certain sprayedon coatings jobs have traditionally never been done by body shops. “We need to open the eyes of the average shop and let them know this product is not just for things that roll, float or fly,” Powell says. “It’s used on items like stereo speakers now, but the technology is not new. Top quality ‘anti-stick’ on plow discs, shears that would normally rust, grain chutes, grain bins, hoppers, dump trucks or skid loaders are variations of polyurea.” To illustrate another example, Powell says imagine you’re at a Disney World water park and notice the surface is different. You touch it and realize it’s some form of adhesive with chopped up tires. Well, it is. This recycled rubber was always shot out of a low-pressure gun and rolled flat. It’s the ideal water-drain. How does Spray-Lining and Coatings stand out from the competition? First, they’re not an investment

group targeting one solution to drop-in bedliners. Unlike bedliner brands, they’re a coatings manufacturer. Spray-Linings is free of isocyanates, which are volatile carcinogens that require respirators. They use recycled polymers from plastics and airplane tires which become high quality liquids at lower costs (and using zero petro helps the environment). The zone for each dealer is at least 400,000 people. Given that metric, Nevada only has two dealers while Illinois has seven. The training Spray-Lining offers is the most comprehensive in the industry and is included in the dealer cost. The first step is certification, which means that the dealer can apply any texture, color or profile vertically. The training is included in the dealership for the first two years at no cost. and includes on-site help to tool up and prepare for big jobs with loaner equipment as required. “This is a solution for the guy who wants to stay in the collision business but is frustrated and can’t get or process enough DRPs, or for those not willing to deal with DRPs,” says Powell. “Although not intentional, a high percent of Spray-Lining shops sold out or dropped collision altogether.” Billy Simmons of Bottom Line Coatings in Houston, Texas, says it’s Spray-Lining’s size and relationship with their customers that puts them above their competitors. “Their small size is good for a small businessman who needs to get on the phone or email and get answers to issues that happen on a daily basis,” Simmons says. “Buying more is not always the answer. When I needed more polyurea, my [Spray-Linings] rep told me to go ahead and get a direct order from their raw material supplier because I was getting enough drum sets where they said it would better for me to go direct. Keys to Better
Cycle Time Cycle time is one of the most important metrics by which shop performance is measured. Here are seven ways you can improve this all-important number and be the leader in your market. By Hank Nunn n today’s collision repair industry, reducing repair cycle time is everyone’s goal. And it should be! CSI scores depend on shortening repair times. Insurance relationships and DRP status have cycle time components as well. More importantly, a collision repair shop with low repair cycle time is much more profitable than one that repairs vehicles in a conventional manner. Simply stated, if you can reduce cycle time, you’ll make more money! So what are the “secrets” of reducing repair cycle time? Is “lean” the secret? Is it “5S” or “Six Sigma?” Well…maybe. Most of the secrets are simply common sense ways to avoid doing anything more than once. How many times do we have to input estimate information? How many times do we order, reorder and handle parts? How frequently do vehicles have to move within the facility? Do we frequently have to move vehicles into, out of, then back into the paint shop again?

How much time do technicians spend walking, looking for something or someone? The secret is to do everything we do to a vehicle only one time.
Secret #1: Measure to Manage » It is frequently said, “To manage something, you must measure it.” Cycle time can be measured! Most computerized management systems have repair cycle time measurement capabilities. You can measure “sub-cycle times,” or components of overall cycle time, if sufficient and accurate information is fed into the system. Times such as drop-off to estimate completions time, parts order to received time and booth cycle time are sub-cycle times. Improve a sub-cycle time, and overall cycle time should also improve. Remember, if the dates being loaded into your management system aren’t accurate, the cycle time data generated by the system isn’t accurate.
COVER STORY » Cycle Time No management system? Cycle time may be tracked on an Excel spreadsheet. Work with your accountant or someone who is familiar with Excel to build a measurement tool. Many insurance companies are using rental car days to measure your cycle time. If you’re working with one of those carriers, verify that the reports generated by the rental car company are accurate. Estimators should check the rental car company cycle time report daily to ensure accuracy. Shops have reported significant reduction in reported cycle time as a result of checking those reports on a daily basis.
Secret #2: Schedule » Schedule everything – from estimates to dropoff to delivery. One of the basic tenets of “lean” is to level the workload, which is done through scheduling. Avoid having an office full of customers waiting for estimates by scheduling as many as possible. Avoid the Friday afternoon delivery chaos by scheduling deliveries. Since almost every vehicle goes through the spraybooth, many find it best to drive the entire facility by scheduling the booth. If you can reasonably get five vehicles through your booth in one day, schedule five vehicles per day. It’s just common sense! But we still see shops schedule everything in on Monday, praying that they will all go on Friday. That “pack ‘em in and piss ‘em off” mentality has no place in a low cycle time facility! Under the “schedule” category, estimators should schedule their day. Every day, each estimator should review the status of their vehicles, preferably through a “release” meeting. Next, the estimator should physically confirm the status of their vehicles. Finally, the estimator should call all of their customers with updates and schedule delivery times for the vehicles going that day. Those who have done this report a drastic reduction in the number of incoming customer status calls, increased CSI and a reduction in workload and stress. www.bodyshopbusiness.com 35

Let’s say you’re simply replacing a fender and bumper, blending the hood and door. De-trim the hood and door, and leave the damaged fender and bumper on the car. Prep the door and hood for blending, prep
the new fender and bumper. Roll all of them into the booth and paint the wrecked car, blending the blend panels and painting the bumper and fender, inside and out. Many have found success with this concept. Schedule detail work as well. The detail bays are usually full on Friday afternoon, so detail vehicles when they

arrive at the shop. That way, when the vehicle is complete, all that is usually required is a quick wash and dust. Estimating and working on a clean car improves accuracy and quality as well.
Secret #3: Blueprint » The goal: eliminate supplements. Remember, the “secret” is to do everything once. Supplements are an indication of making a mistake on the initial damage evaluation. We, or they, missed something. With supplement ratios in the 60 to 70 percent range, a lot is getting missed! Once again, the “secret” is common sense. Create a system in which every vehicle is dismantled 100 percent prior to finalizing the damage evaluation. One hundred percent means that everything that will be removed for repair is removed, before the beginning of the repair. One shop manager says, “Break all of the clips that are going to break, before you start the repair!” Once they’re all broken, they can be itemized on the damage evaluation as well as all of the R&I, weld burn damage, fluids, adhesives and everything else we usually forget or just group together as one line on an estimate. Just like most activities in a body shop, spending a little more time at the beginning of the process makes the rest of the process go quicker. Creating a solid blueprint process reduces the need for supplements, increases compensation for non-included items, increases parts order accuracy and reduces repair cycle time. It’s important to involve your team in the development of the blueprint process. Avoid the tendency to “go back to the way we used to do it” by introducing the concept, then disciplining the technicians and estimators to follow the new process. Always look for feedback for ways to improve your process, but do not allow people to revert to the comfortable ways of old! It takes 28 days to change a habit. Implement the process, then hold everyone accountable to maintain the new process.

COVER STORY » Cycle Time Secret #4: Parts Handling » Parts ordering and receiving processes are a primary cause of cycle time delay. Parts problems are frequently the root cause of those calls to customers explaining that their car isn’t ready as promised. Developing a good blueprint process is the first step in improved parts handling. Parts taken off the vehicle should be mounted on parts carts in a standard way. Use a “clip card” to mount samples of all clips being replaced. The number of required clips should be noted next to the sample clip. Fluids, caulking and adhesives should be noted and pulled from stock at the blueprint phase. Note the item number and the amount needed on the damage report to ensure reimbursement for these critical items. Just as important, this ensures the item is in stock and will be on the cart when the technician needs it.

Make one parts order wherever possible. That order should include every part, nut, bolt and clip required to restore the vehicle to a crashworthy, preloss condition. Work with your parts vendors to receive only complete orders so that you receive parts one time. Don’t just receive parts; “mirror match” parts when the order arrives. Techs usually check the parts when they open the boxes at the vehicle. Mirror matching usually requires a bubble-wrapped table with a mirror on the wall. As parts are received, they’re removed from their boxes and placed on the table to be compared to the damaged part that’s being replaced. This process catches damaged or wrong parts up front. Ask the vendor to remove damaged or incorrect parts from the invoice to avoid having to process returns and credits. Compare replacement clips to

those on the clip card to make sure they’re the correct clips, in the correct number, before they’re handed to the technician. Parts carts are wonderful tools when used properly. They should have their own process, parking places for those carts holding damaged parts awaiting new parts, parking places in the work stalls and a home for when they’re empty awaiting the next teardown for blueprint. Unfortunately, we frequently see these tools against the walls or in stalls holding junk.
Secret #5: Build Quality into the Repair » You cannot inspect quality into a repair. Yes, we do need a final QC inspection to catch anything that has been missed, but inspecting at the end is too late. If problems are found, the repair must “go back” to someplace in the shop for correction. “Going back” is an

COVER STORY » Cycle Time indication of a system failure and is an expensive event. Every shop must have written repair quality standards for each step of the repair process. Example: “All filler to be finished in 150 grit, paint adjacent to repair to be rough feathered in 150 grit. All filler to be straight and free of pin holes.” With that written standard in place, everyone knows what’s acceptable and what’s not. The secret to reducing rework is to have the “internal customers” buy the work from the repair person in front of them. Example: The body technician is the parts department’s internal customer. If the parts order is incomplete or contains damaged or incorrect parts, the body tech should not accept the job until the problems have been resolved. The paint prepper is the body tech’s customer. If we use the quality standard above, if the repair is not

straight, contains pinholes or is finished in 80 grit, the paint prepper cannot accept the repair. If an internal customer proceeds with a sub-standard repair, the fault is assigned to them. Example: At final QC, it’s discovered that a fender to door gap is bad and there’s a dent in a repaired and repainted panel. We could blame the body tech for sending a poor repair to paint, but isn’t it the fault of the paint department for accepting and processing a poor repair? Create systems to catch problems early. Fixing something on the first day is much cheaper than fixing it an hour before the car is scheduled to go.
Secret #6: Create a Positive and Motivated Workplace » Make work fun. One manager began his journey to the positive workplace when he noticed that he never said a positive word to anyone. He was too busy

putting out the daily fires to be nice to his fellow employees! Once he saw that in himself, he simply used a label maker and printed “say something nice today” on a label, which he placed on his computer screen. That reminder forced him to find someone doing something well and praising them for it. Today, he uses several cheap or free ideas to keep the shop positive. Example: one contest he constantly runs is a “catch someone else doing something right” competition. Basically, if you do something above and beyond, you’re given an award statue. But you don’t get to keep it. You have to catch someone else doing something right, and the award is passed along to them. They have to find someone to give the award to, and so on. The award is rotated among the entire team, rewarding people for going “above and beyond.”

So how do you reduce repair cycle time? Cycle time is reduced by fixing one thing at a time. Find an area where cycle time is impacted, correct that issue, then find another area impacting cycle time and fix that one. The process is called “continuous improvement.” You can read a lot on the subject. The process is frequently

included in lean training and reference books such as Liker’s The Toyota Way. 䡲Step one: Make a list of issues that delay cycle time in your shop. Keep log sheets of problems as they occur. Track these delays for a couple of weeks and you’ll find plenty of reasons production stops in the shop! 䡲Step two: Pick one problem. Look at everything that causes delay and pick one. Maybe it’s a big expensive issue, or perhaps it’s one that’s easy to solve. Just pick one, and only one. 䡲Step three: Determine the root cause of the problem. Simply saying that we don’t hit scheduled delivery dates doesn’t define the root cause. You may have to ask the question “why” five times to find the root cause, referred to as a “5 Why Analysis.” Example: The problem is that “we are not meeting our promise dates.” Why #1: “Why are we not meeting our promise dates?” Answer: “Because we have to color, sand and buff every car.” Why #2: “Why do we have to color, sand and buff every car?” And so on. You may find that on the fifth “Why?” the issue is excessive dirt in the paint caused by poor paint prep work, a dirty booth and a dirty painter. 䡲Step four: Develop several written processes that should solve that one problem. Include the people in your business to determine what the best possible solution may be for your one problem. Remember: People will support what they help to create! Develop solutions that focus on the root cause. In the above example, the solution for missing target delivery dates may be to train and standardize the process for proper prepping of a vehicle, booth maintenance and maintaining a more sanitary environment in which to paint. 䡲Step five: Pick a solution and try it. Implement the solution. Find a way to measure the problems, too, so that you can see if your solution works. So test your solution, and if it works, great! That’s the way we’ll do that from now on. If it doesn’t work, great!

solved, write up the solution as a Standard Operating Procedure (SOP). Hint: Keep it simple! Make sure everyone is
on board with the new process. Management must reinforce and discipline the solution until it becomes “the way we do things here.” 䡲Step seven: Pick your next problem, and do it all over again.
Summary » There really isn’t a secret to cycle time reduction. Yes, there are lots of things people in collision centers do to reduce cycle time, but none of those are secrets. The way to reduce repair cycle time is to begin to measure it. Then institute a program of continuous improvement to reduce cycle time, one problem area at a time. Oh yeah, you never get to stop! The Two Step A little known maneuver called the “two step” can help high-volume painters save time and energy. By Tom Ferry here’s a little known tip that I would like to pass down to painters who might have never heard about it. It concerns how to isolate adjacent panels from sealer overspray when blending into them. I call it the “two step.” The two step was passed down to me from another painter at the Carcoa franchise I worked at in the mid-1980s in Los Angeles, where I was painting up to eight cars a day. He had been painting six to eight cars a day for three years at the franchise, so needless to say he had the two step down pat. When painting that many cars, you have to make the task as easy as possible with minimal movements around the vehicle, and that’s what the two step allows you to do. Boy, the maskers were fast, too; one guy had worked there for five years masking cars. It wasn’t accurate by any means, but heck – it was only $129 for a complete and only $250 for a complete color change.

The paint was synthetic enamel, so it was very glossy but could only hold up to the sun for a couple years before starting to disintegrate. The used car dealers were our biggest customers back then. I was surprised they gave us Cadillacs, Porsches and other expensive cars to paint, but the price was right. The booth had another set of doors you drove through into the bake booth, then you opened the entrance doors and had five more cars sitting there, masked off and ready to paint. Argh! I don’t miss those days, but all that high volume work gave me a lot of experience.
The Two Step » First, I jambed out the used doors on the vehicle. I had to fix some dings and primer and block them, otherwise they would have already been sealed and basecoated on the outside and there would have been no reason to seal them on the exterior. Before I masked off the quarter panel and front fender, I prepped them to blend and sprayed adhesion
promoter on them and the surrounding areas. I also had to paint the door jambs the day before as the center pillar had to be pulled and the doors fitted a couple times. Some painters shuffle around like an old rock star on stage when there’s no need to walk back and forth. The photos below show how I keep my left foot planted in the same position and, by taking just two steps, I increase my reach so I can cover 10 feet with each movement back and forth. This two-step method saves a lot of energy if you do a lot of painting all day long. If I hadn’t masked off the primed and blocked doors, the sealer would have traveled to the top of the fender and you would have had to paint over it and then have a perfect butt match with the hood. I sealed the doors, baked the vehicle, then put on color coats till I got good coverage before I removed the paper from the fender and quarter. I saw that my match was very close, which was good, so I proceeded to do my last four coats, blending a bit further each time. I like to think that most people in this industry pass on the tips they get from others, just like I’m doing here. My best to all the painters out there! Following all the manufacturer guidelines on that vehicle seems simple enough – just duplicate what the factory did during assembly, right? But it’s not as simple as one would hope. To know when to duplicate and when not to becomes an issue of knowing what is needed. Not all repair procedures duplicate the factory build process. Adding to the problem is that some shops choose not to follow vehicle manufacturer guidelines. In some cases, shops can’t due to equipment and/or training issues.

Looking up recommended repair procedures becomes more important with the change in designs.
Look It Up » Look into the decision on the estimate. First, all the damage needs to be addressed. The industry mentality has changed in the last few years to where shops now realize that addressing hidden damage as soon as possible is important. We as an industry have seen the value in doing the disassembly first to see all the damage, and this has improved cycle time dramatically.

It doesn’t help that many insurance company guidelines are different in how parts are looked up, used and entered. These duties are time consuming for the estimator. The practice of writing the estimate and letting the technician look up the procedures
can allow for the cost of repairs not matching the estimate. I know time is something we all never seem to have enough of, especially for estimators. The truth is, this process could be costing money to a shop and posing a liability. Granted, some repairs, like replacing a bumper cover, are straightfor-
ward, and many estimators have experience in knowing what is the right procedure. But what about replacing a B-pillar reinforcement? Is that so straightforward? We need to realize that automakers are changing the designs faster than in the past. A procedure from one year may not apply to the following year’s model. This is evident when you attend training classes and see that the amounts of HSS and UHSS are increased every year. The body format may be the same, but the structure is changing. A damaged 2007 vehicle and the same 2008 vehicle with similar damage may have different sectioning procedures due to increased structural enhancements. Without looking up procedures, how does an accurate estimate get written? The hidden cost of not looking up the procedures during estimating is that now a technician will have to look them up. When a technician has to look up procedures, he’s not working on vehicles. That alone costs a shop money. As a whole, a technician and a shop are producing revenue when the technician has his or her hands on the vehicle being repaired.
Factory vs. Shop » Most estimating systems are pretty good at putting all the pricing and labor into the repairs for estimate accuracy. In some cases, the repair procedure does not duplicate what the factory used during assembly. Hopefully, these procedures are passed on to the technician to follow and correctly repair the damage according to manufacturer specs. For aluminum intensive vehicles, we’ve seen rivet bonding being used in place of welding as a repair. On the new Cadillac STS, we’ve seen that the roof needs to be adhesively bonded instead of MIG brazed. These are changes in recommended repair procedures as the factory can do some procedures that the body shop can’t. Other procedures can be duplicated Circle 52 for Reader Service

Spot Welding » Does the shop have the ability to duplicate factory welds? Investing in a squeeze type resistance spot welder (STRSW) is a big decision. Shops that have pulled the trigger and made that
leap have found that it’s a worthwhile venture. Compared to MIG welding, the time and labor saved makes a considerable difference. In many shops, the difference in production can be measured immediately. Some welders claim to be factory welders or manufacturerrecommended, besides being able to duplicate the strength and look of the weld and the ease of opera-
tion. Spot welders also reduce the Heat Affect Zone (HAZ) that may damage steels or create corrosion hot spots. Another feature of STRSW machines is the ability to duplicate corrosion protection. The use of weld bonding by many manufacturers gives increased vehicle rigidity and corrosion protection along with welds, which reduces many of the creaks, pops and groans of vehicles while driving. To not duplicate this procedure can increase the possibility of a warranty issue on corrosion (costing the shop money) or an unhappy customer due to increased noise while driving (costing the shop its reputation). It’s surprising how many shops don’t duplicate this process. It takes training and some time, but the quality of the repair outweighs everything else. Once a technician gets proficient at weld bonding, the time is negligible. Some things are difficult at best to duplicate. Rock chip coatings on some vehicles continue to be a challenge. Supply companies are striving to find better ideas. One innovation that has recently come out is a file belt sander that allows even the strongest steel spot welds to be removed quickly, easily and cost effectively. The days of buying large quantities of expensive drill bits may be coming to an end. With this tool, you can grind the welds from the backside of a salvage panel and weld bond the panel much faster and easier than before. This allows a shop to duplicate a procedure even with salvage parts. These types of innovations every day improve a shop’s ability to duplicate a vehicle manufacturer ’s build process. But we have a long way to go.

Whether you use vehicle manufacturer websites or repair information companies to look up the procedures, make sure estimators and technicians are on the same page. Follow through with technicians to make sure they understand why. Training as to why a procedure should be used is readily available through I-CAR and vendors. This saves time and money for all but also keeps a shop’s reputation of the highest standard. To not follow procedures or to not duplicate when is possible is a business decision that could cost a technician and shop. In a dream world, we could do it all. In our world, we must make decisions. Follow procedures and duplicate where it’s possible. To make a decision not to do so because we don’t think it’s necessary shortchanges our customers. goes to work as the fixed operations manager at Mercedes-Benz Manhattan, a dealer body shop that was one of the first in its area to switch from solvent-based paint to waterborne in September 2010. They wanted to use the same paint the automakers were using in their factories, and being in the Meadowlands (a protected area), they also felt an environmental responsibility to make the change.

but if painters aren’t convinced that changing all that they know will result in better quality jobs and the same or better productivity, they most likely will never buy in. Fortunately, Rowley didn’t have to fight too many of those battles. “If you have the right guy at the right place and work with them, then obviously what can become a major issue becomes a minor issue,” he says. “We were lucky in that our two guys are very proactive and fairly young and have a lot of experience but are not too stuck in their ways and are up to trying something new. If it’s new, they enjoy playing with it to see what’s better. Plus, we had really good support from our paint manufacturer and supplier.” That is one of the key differences Rowley, who is from England, saw in how Europeans transitioned to waterborne versus Americans. Whereas in Europe the paint manufacturer was the only entity providing training support to a shop, in the U.S. a shop is getting support from two entities: the jobber and the paint manufacturer. “[In the U.S.] you have a middle guy and you need that partner to be on the same page as you as much as the manufacturer,” Rowley says. “If you have a good partnership with the jobber and manufacturer, things will come together.” Rowley says the support his shop received was “more than adequate” due to the “seamless” partnership between the paint manufacturer and the jobber, making the transition to waterborne simple and easy. “If you have really good support and good trainers who your guys trust who work with them and don’t just give them a spec sheet and a 20-minute lesson, then the transition is a piece of cake,” says Rowley. “When the trainers come in for a whole week and work alongside your guys and even paint

make everyone change unless they had everything ready,” he says. “If you’re not going to invest in the right equipment and give your employees everything they need, then you will have an uphill battle.” Speaking of equipment, Rowley says he did not have to retrofit any of his spraybooths as they were fairly new and designed for waterborne. “If you had old ovens, you looked at how fast they could get up to temperature and their efficiency in creating heat,” he says. “Nowadays, you buy an oven based on how fast it cycles air.” Rowley says his team does use

WATERBORNE » Doing Their Part a few hand dryers now and again for additional airflow to odd, hardto-reach places. Measuring productivity gains has been a little tricky, admits Rowley, in part because the spraybooths represent the bottleneck in the shop. He equates it to pouring water through
a funnel: unless you open the spout up, the water won’t go through any faster no matter how big the top of the funnel is. With that said, he says flashoff times are better so the total time has decreased. The other complicating factor is the current state of the collision industry.
“The industry at the moment isn’t ‘flat out,’ so it’s one of those things where we’re definitely more efficient per job but we’re not busting out the door with work to be able to accurately measure everything,” Rowley says. “It may only be five to six minutes per car in the whole paint process, but that adds up.” Rowley believes flash time will improve even more after they install a nitrogen system that claims to make paint land essentially dry and promises a transfer rate of more than 90 percent.

Would Rowley’s painters go back to solvent-based paints if given the choice? Rowley asserts that the answer is a resounding no. Proof is that he let them test all the old and new versions of basecoat, primer, clear, etc. Seven people in the paint department got to vote four to five times each based on the number of products tested. Out of 36 votes, 35 were in favor of the new product.
Conclusion » “Basically, depending on your size, you have to reduce your VOC emissions by law,” says Rowley. “Plus, you morally should be doing it. You have a moral obligation to the area in which you operate and you presumably live near. You also have a moral obligation to your employees to keep things as healthy as possible. If you have a choice of two products and one is healthier than the other, why would you not choose it? Beating the Heat Champion’s Collision Center was skeptical that waterborne would work in humid Houston, Texas. But four years after the switch, they’re ahead of the curve and running smoothly. With an average relative humidity of almost 80 percent year-round, the great outdoors feels more like a sauna than fresh air. One would assume that water-based paint would be ill suited for this sort of environment, but Brandon

Gary, general manager of Champion’s Collision Center, disproves this expectation. His shop was the first in Texas to make the switch from solvent to waterborne through Sherwin-Williams back in 2009, and he hasn’t looked back since. “It was one of those things where everyone knew it was coming,” said Gary. “I told my staff, ‘This is something that we’re not going to have a choice in [eventually], so we might as well bite the bullet and be done with it.”

WATERBORNE » Beating the Heat Like many longtime collision repair veterans, Gary’s team of painters was a little reluctant to the idea of change initially. But they took it upon themselves to do their homework and learn as much about waterborne as they could. YouTube was a primary resource for learning; his painters regularly looked up video clips about water-based paint and let the information sink in. “They really started studying it before we even implemented it,” he said. When switching to waterborne, many shops face the task of purchasing new equipment or retrofitting their booths in order to accommodate the change. This wasn’t the case with Champion’s, as Gary says he didn’t even have to retrofit the shop’s UniCure spraybooth. Houston’s high humidity index

isn’t something to be ignored, so Gary took the necessary steps to make the transition process as feasible and easy as possible. He installed venturi blowers and dryers to speed up the drying process., as well as a gauge to track the humidity in the shop. Ultimately, it took about three to six months for the painters to become fully acclimated to the paint, but in the end, Gary says painting and drying time has been about the same as it was with solvent.“These painters had been spraying solventbased paint for so long that they knew all the tricks of the trade,” he said. “Water-based is totally different. You have to go about it a totally different way.”
The “Green” Appeal » The first and most obvious benefit to going waterborne is that it’s an environmentally friendly alternative to solvent-borne paint. But “going green” doesn’t just make Mother Nature happy — it also makes businesses more appealing to work with. Gary saw the switch as an opportunity to better market his business to insurance carriers. Jumping on that idea, he decided to host an educational session at his shop for DRPs and other insurance carriers about the benefits of water-based paint. He invited Sherwin-Williams to come into the shop to lead a class, which was conducted at the paintbooths. “We were spraying base coat in one booth and spraying water-base in the other, so we could show them the difference in drying time, everything across the board,” said Gary. After giving hands-on demonstrations of waterborne paint, Gary and the Sherwin-Williams team conducted a roundtable discussion, answering any questions the insurance carriers had about the paint. “I told SherwinWilliams to be honest with them and tell them the good and bad, the pros and cons,” said Gary.
It turns out that Gary’s efforts of pioneering waterborne in Texas rubbed off on the insurance carriers, who eventually began to encourage other shops throughout the state to choose the greener option.
Colorful Options » Another benefit of going waterborne is the plethora of color choices, allowing for better color matching when painting a customer ’s vehicle. “There are a lot more color options and opportunities to better match the vehicle,” said Gary. The PROSPECTOR Color Reference System makes it easy for painters to identify the necessary colors for vehicles, even when the vehicle’s code is unknown. The assortment of colors also allows for some flexibility with color matching, according to Gary. “Basically, if you’re painting a Nissan, there might be a Ford color that’s really close and matches better than a Nissan color,” he said. “The way they’ve arranged their decks gives you every opportunity to match the color of the vehicle without doing a lot of homework or spray-outs.”
Ahead of the Game » Despite having to learn a new technique, Champion Collision’s painters like waterborne just as much or even more than the solvent system. “It dries just as fast,” said Gary. “The paint flashes really quick, so you can actually put tape on the paint and start painting the second color a little quicker than solvent-based in many circumstances.” Aside from the benefits of the paint itself, Gary says that the No. 1 plus of converting to waterborne on his own accord was getting ahead of the game. “Go ahead and get it done before you have to, because the learning curve does take awhile,” he advised. “It’s better to learn it now than when you’re under pressure.” BSB

No Going Back Center Square Motors’ painters wouldn’t go back to solvent if given the choice. And that makes owner Chuck Dietch confident he made the right decision.
any collision repair facilities say that their employees are initially apprehensive when switching from solvent-based paint to waterborne. That was the case with Chuck Dietch, but validation after the switch has come in the form of effusive praise from his crew. “They tell me they would never go back to solvent,” says Dietch, second-generation owner of Center Square Motors in Blue Bell, Pa. “In fact, they say that if they left my shop, they would only go work at another shop if it sprayed water.” Dietch made the switch in September 2011. Not only were his employees dealing with a change to waterborne but also a change in paint brands, so the challenges were plenty. But BASF eased those challenges with training and guidance. “My two main painters went to their three-day school,” Dietch says. “Two weeks later, BASF had people at our shop to help us through it.” Center Square was the first shop in its area to

transition to waterborne. That’s Dietch’s style: to be proactive. “I read about how many shops in California waited to switch till near the compliance date, and as a result the jobbers were overwhelmed and couldn’t sufficiently train the workforce,” says Dietch. “I didn’t want to fall into that trap.” Another one of Dietch’s philosophies is to set yourself up for success. Following that strategy, he had his paint manufacturer visit his shop to evaluate what it might need to assist the transition to waterborne. Based on the evaluation, the shop switched to different airlines and went to a rotary screw compressor for the paint shop for more volume. They also had a dryer developed that would serve the whole paint shop (two downdraft booths and two heated downdraft prep decks), eliminating the need for individual units. “My belief is that if I’m going to do it, I’m going to do it right,” Dietch says. “I believe you should set up things for success, not failure.” Humidity is a concern in Center Square’s region. In fact, the shop was dealing with 90 percent relative humidity already in May, which necessitates using fans to help dry the basecoat. Still, Dietch doesn’t see it as a major problem. “The paint might dry more slowly on humid days, but I don’t hear my guys complaining. They’ve adapted well to different processes and procedures to make things work. Overall, our efficiencies are better, and my profit on materials is better, too, so it has been a win-win.” Center Square Motors’ paint shop has seen an overall increase in efficiencies after switching to waterborne paint.

Dietch is also thrilled that he has a healthier work environment for his employees. “Even though our mixing room was ventilated, you would still smell that solvent smell,” he says. “Now, with water, that smell is nowhere near where it was.” Plus, his painters are telling him that the waterborne product is less tricky than solvent, particularly concerning metallics.

“You have to use different techniques, but my guys say it’s easier to blend and fill your metallics out. With some solvent metallic colors, you had to really have good technique. But now, for example blending silver across a hood, water is much better and reduces the chance of creating a halo effect or hazing.” The bottom line, Dietch feels, is that shops need to adapt to various changes in the industry or risk becoming extinct. “You can’t do the same old same old,” says Dietch. “If you’re stuck in that mindset, you’ll be left behind. Things change, and maybe not for the better sometimes. But you still need to look into things and see where you need to be and what you need to do, or you’ll be left on the wayside.” BSB

Parts Programs/Standards » After lunch, Aaron Schulenburg, executive director of the Society of Collision Repair Specialists (SCRS), reported on topical issues currently filling the trade publication headlines. The first topic was insurancemandated parts procurement programs such as PartsTrader, and Schulenburg discussed the feedback SCRS has received on how the various programs have been received in various markets. He pointed out that, despite being in place for more than a year in some markets, there
has still been no evidence presented that the programs are providing any of the suggested benefits to collision repairers. Looking at a variety of carriers utilizing different procurement platforms and repair facilities operating under their program, Schulenburg indicated how cumbersome and intrusive these mandated programs can be to the shop when it comes to managing vendors and parts. In one instance, the carrier communication recognized the “frustration” repair facilities felt from being obligated to order a variety of parts, each from a different supplier, each in a different state. Schulenburg also addressed the ongoing dialogue between I-CAR and repair organizations regarding the recognition of OEM published repair procedures as the industry’s standard of repair. His presentation demonstrated the importance of such discussion as he pointed out contrasts between “standard” programs in the U.K. and the U.S. In light of recent legislation filed in the U.S. House and Senate seeking to repeal parts patent laws, he offered a slideshow presentation illustrating
common problems shops experience when procuring both used and aftermarket parts that lead to parts returns, exposing the incredible waste of time and money shops are subjected to when attempting to incorporate unfit parts into the repair process.

There is some good with it, and then there is some very frustrating/difficult stuff to deal with. One of the major concerns I’m hearing about right now is APU recommending all these little outlying suppliers that are requiring credit cards before you can order a part. Shops are not set up to be dealing with credit cards all over the country, and truly local suppliers such as Keystone don’t require them. Another concern is freight and, more specifically, how returns are handled. Man, you have a lot of tattoos. Yes, I don’t know how many I have because one seems to lead into another, but both my arms are tattooed, my entire chest, the top portion of my back and part of my leg. My left arm is totally dedicated to Rocco’s Collision and the collision industry. One part says, ‘Only the strong survive,’ to show that only the strong can withstand the pressure of being a top shop. I also have a frame rack inside a storm, a dragon holding a paint gun and doing graffiti, and an air compressor with a vicious face. On my hand, I have the ‘dripping R’ logo of Rocco’s and an anchor indicating that I am the anchor of the ship that is our company.
Do you have a favorite one? Probably the gypsy women. I have one on my neck and another on my right fist. I like their will to live life to the fullest because they might not be around tomorrow. Plus, they have great beauty because many of them have great features.
Do you ever get mistaken for the rapper, Pitbull? Yes, quite often!
You have a lot of videos on YouTube. Why do you have one of you getting your beard trimmed at a barber shop? I wanted to show the public and our customers that we’re everyday people who do everyday things. I also wanted to showcase someone else’s talents and help them by spreading the word about their business. Within collision is the expectation of excellence, but we like to live life, too. That’s also why I did a video of me getting tattooed. I wanted to show people that we’re

unique and different and have another side other than this professional collision center side.
You also did a ‘Harlem Shake’ video. Is it important to you to instill fun in your work environment? Yes, I think that balance is quite necessary because, in the work environment, there are so many deadlines and so much exactness that the pressure level is very intense. When you can interrupt that by having a happy, fun-loving time every once in awhile, it really breaks down that pressure and makes it more tolerable. Plus, you get to see people team up together to do something fun, and when it comes time to team up and do something exact, it’s a little easier to do knowing you have these good times behind you.
You actually employ a full-time videographer to shoot all these videos, correct? Yes, it’s not traditional for a collision shop to have one, but I wanted to expose the public to what we do. We hired a videographer to shoot the grand opening of our Berlin, N.J. location, and he did such a fantastic job exposing the many facets of the people who built that fifth location that I started to wonder how we could capitalize on having someone like this in our life who could show another side of collision. We could show how we could fix a $20,000 wreck and then showcase parts of our life that may not have anything to do with collision.
Talk about your Harley. It’s a 2003 Road King Classic. It has been transformed now for the second time and serves as a showpiece we can take to different shows to expose our talents to others. What’s more important than the shows themselves is the camaraderie the people from our company develop while there. They choose to go to these shows because they enjoy each other and it gives them a sense of pride when we take first place or even if we don’t place. BSB
