s a whole lot of uncertainty going on in trucking these days, l continue for much of the foreseeable future. And we’re out uncertainty across the business of trucking as a whole, too, including everything from the still-unknown cost of the healthcare system overhaul enacted by Congress in 2010 to the impact of hours-of-service (HOS) reform and truck fuel-efficiency standards. Regulation is one heavy I talked about some of these issues of the challenges with Max Fuller and Patrick Quinn, co-chairmen and co-founders of U.S. facing truckers Xpress Enterprises not long ago. “The whole transportation environment has changed so drastically since we started out in 1986 that it’s almost like a totally different industry now. And it will continue to keep changing,” Fuller told me. Quinn added that the list of “unknowns” facing trucking continues to grow, even as the industry recovers from the devastation wreaked by the Great Recession of the past few years. “I think it’s very challenging—almost impossible, actually—to start up a trucking company today,” Quinn said. “Financing is so much tighter today, plus many banks and finance companies have left the trucking business. You almost have to have millions in the bank to start a trucking company now.” The bottom line, then, is this: It’s getting more and more expensive to run a trucking business these days, and the cost won’t be trending down anytime soon. or many small businesses, the one detail most overlooked is how to understand your break-even point. First, how to calculate it; and second, understanding it isn’t a static number. It is how you determine your pricing structure, whether that’s hauling rates, a per-hour fee, or a bid on a contract. The formula to calculate your breakeven point requires the following information: ◗ Fixed cost per day (FC) including owner salary. Because the majority of trucks operate 260 days a year, you need to calculate this cost. To do that, take your annual fixed cost, divide by 365, multiply that by 7 and then divide by 5. ◗ Operational cost per mile (OC). This usually changes monthly based on the previous month’s maintenance. Repairs and tire purchases are amortized over their expected usable life. ◗ Fuel cost per mile (PM). This changes every time the fuel price changes. ◗ Load-specific charges (LS). Included in this are tolls, labor, pilot cars, etc. The formula to calculate your breakeven point is as follows: ◗ (FC times number of days + LS) plus (OC + PM) equals break-even point. Yokohama boosts prices

okohama Tire Corp. has announced it has increased prices on its lightand medium-duty commercial truck and off-road tires. The new prices went into effect at the beginning of this year. Off-road tires, both bias and radial, increased 5% and commercial tires rose 6%, the company said. An in-line adjustment will be announced at a later date. number of groups— from civil rights organizations to unions and labor lawyers—are seeking to reclassify drayage truck drivers serving major ocean ports as “employees” instead of “independent contractors” and plan to use results of a new study to bolster their arguments. “The conditions under which these [port] truckers work have virtually nothing in common with a true independent business,” said Rebecca Smith, an attorney with the National Employment Law Project (NELP) and co-author of the study, “The Big Rig: Poverty, Pollution and Misclassification of Truck Drivers at America’s Ports.” “Labeling them ‘inde-

NELP, along with the advocacy groups Change to Win and the Leadership Conference on Civil and Human Rights, surveyed port truck drivers at 39 companies. It reviewed employment documents, including truck leases, pay stubs, insurance provisions, safety policies, drug
and alcohol policies, meeting agendas, log books, and job applications. According to NELP, about 82% of the estimated 110,000 truckers working
at U.S. ports are treated as independent contractors, making it the dominant business model. Yet co-author Dr. David Bensman, a professor with the School of Management and Labor Relations at Rutgers University, said this structure has resulted in a deterioration of wages for drivers, dropping from $20/hr. plus benefits such as healthcare coverage and pension plans to $10/hr. today with no benefits.

Study indicates cell ban equates to safety
A
new study by the Network of Employers for Traffic Safety (NETS) of company vehicle fleet crash rates reveals that “the top safety performers are companies with policies enacting a total ban on cell phone use (handheld and hands-free) and that establish strong consequences—including termination—for employees who violate such policies.” The latest Strength in Numbers fleet benchmarking study from NETS found the “significant commonalities among the leading performers” were not only that they were more likely to have a total ban on mobile phone use, but 6 of the 8 leading companies were also more likely to terminate a driver

“This is the first evidence we’ve seen that shows the combination of a strong mobile device policy and strict consequences can result in lower crash rates,” said Bill Windsor, NETS board chairman. “The benchmark study shows the potential for well-written state laws combined with strong enforcement to eventually reduce crash rates in the general population.” The year-long benchmarking study examined fleets from 45 leading companies in the pharmaceutical, oil and gas, food and beverage, telecommunications, transportation, package delivery, and insurance industries.

Not worth the risk

ervice technician is a unique breed of e sense that sometimes he must use unconeps to finish the job. And while there are g tions in place to govern the procedures for demounting, mounting and inflating, and handling these assemblies, there are occasions where the technician thinks it is necessary to ignore the rules in order to get the truck back road. For years, technicians have used a special bead lubricant to make the job much easier. In fact, these compounds are so effective that their use has almost become commonplace in some shops because it’s human nature to use the path of least resistance. Proponents of these products overlook the flammable properties for a number of reasons. Leading the list is the fact that OSHA regulations only prohibit the use of flammable bead lubricants in the mounting process. Technicians will point to the fact that since they use them to demount the tires, they are not violating any laws. Conveniently overlooked is the fact that OSHA also has strict guidelines for the storage of flammable materials, not to mention the personal protective equipment rules that probably require the use of a breathing apparatus when using these types of materials. After all, technicians have to get the job done, so what’s the harm in a flammable container that has been improperly stored and a few noxious fumes once in a while?

But another risk that is related to the use of flammable bead lubricants has come to light; hopefully, it will be enough to convince the industry to eliminate their use altogether. During the recent Global Tire Expo in Las Vegas, the Tread Rubber and Tire Repair Materials Manufacturers Group (TRMG) released a study on the causes of chamber fires in the pre-cure retread process. A chamber is basically a giant pressure cooker that vulcanizes the tread rubber to the casing by combining heat and pressure over an extended period of time. According to the TRMG study, when flammable bead lubricants are used to demount tires, residue in the rubber can spark a very dangerous (and expensive) fire. Now that this study has been published, insurance companies will certainly look to start recouping their losses when a chamber fire can be traced to the use of these compounds. If the fleet is doing its own tire service, a simple visit to the maintenance facility or a review of purchasing records will be all the evidence they need to place the blame. And if a chamber fire results in a million-dollar loss, it’s not too far-fetched to think that the lawyers will go after everyone even remotely connected to the claim. While technicians will complain that there are no alternatives to flammable bead lubricants, there are products on the market that are almost as effective without the associated health and fire risks. In fact, it’s been my experience that they are not even necessary most of the time, so the elimination of these products should have minimal impact on productivity. Fleets should make sure that flammable bead lubricants are not used in their facilities or on their tires for any reason. AT

Pay up Don’t plan to live off the profits if you want your company to succeed

tant expense you have in the course of running your business? It is the one expense ignored by many small companies when they are developing their business plans. The sad part is, if this expense is ignored and not paid, the business will eventually wither away. When asked this question, many trucking business owners will answer with specifics such as fuel, rent, insurance, or equipment payments. The list goes on and on. While all these expenses are necessary and significant, not one of them is the most important. The one payment that must be made is the check to the most important person in any small business—the owner. Don’t forget to pay yourself. For the small-business owner, his business is an extension of who he is; a part of his persona. And if the owner doesn’t remember to pay himself regularly, who will? If you make the decision to live

off the “profits” of your company, that decision will send you down a slippery slope from which it’s very difficult to recover. Your company needs these profits in order to sustain itself and grow. Profits are not where you dig up the cash to live day-by-day. Your salary should be treated as an expense. If you include it in your costs, it becomes part of your break-even point, automatically putting it into the rate range you charge your customers. How should you determine the amount of your salary? Don’t pay yourself any more than the minimum necessary. Calculate your personal household budget, including house payment, insurance, property taxes, utilities, food, clothing, and savings. The more complete your personal budget, the more likely you’ll be writing a check for yourself that covers those needs.

One, you’ve got the cash to take care of the family; two, your profits are staying with your company to help sustain it through slowdowns and provide the needed capital for growth. Another benefit of establishing a salary rather than hoping for leftovers to cover the home front is that it will relieve tremendous stress from your life. You’ll no longer be making choices between keeping the business cash flowing or paying the house or car payment. This method helps you accomplish both without placing yourself in arrears on either side. Investing and reinvesting in your company, regardless of size, will provide your operation with financial strength. A business owner who constantly withdraws capital from his company to cover personal expenses diminishes the financial strength of the company. On the other hand, if the owner doesn’t receive enough compensa-

personal expenses, it weakens his contribution of skills and knowledge to his company. He either has to go outside the company for cash or find another means to support his “expensive hobby.” Paying yourself a fixed salary from the very beginning, or at least from this point forward, will give your company the ability to grow. Once you have “capitalized” your company (i.e., have enough cash set back to sustain your fixed costs, including your salary, for 18 months), you can claim bonuses that will increase your personal net worth. When you are at a point that you can pay yourself a bonus, then figure your rates based on the allimportant break-even point. Let’s review. Three major components are needed to calculate the break-even point. They are: ◗ Fixed costs. These expenses occur month-in, month-out regardless of whether any business is con-

because these are the expenses for the building, equipment and personnel necessary for your business to operate. Fixed costs are figured on an annual basis in order to determine your break-even point. The most important fixed cost you have is your salary. ◗ Constant variable costs. These costs are expenses that occur consistently on every load, trip or job. Constant variable costs are based on what they cost the previous month. Because of this, it’s important to amortize certain expenses over their expected useful life. Items like major repairs and tires need to be calculated based on how long you anticipate they will last. ◗ Load-specific costs. These expenses are either not required on all loads or jobs (such as load/ unload labor, tolls, special permits, reefer fuel), or are expenses that have extreme fluctuations from load to load (such as fuel

definitely help in calculating that ever-elusive break-even point. Load-specific costs are calculated by figuring the actual expense for each specified additional cost for the load. It’s extremely important to calculate each item’s cost accurately. This means looking at the cost of fuel for the route and period of time the trip is going to take place. Always anticipate your fuel costs for the entire trip. After working through these figures and because you’ve included your salary as a fixed cost in calculating your break-even point, you now have established your minimum acceptable hauling rate. assemblies likely aren’t the first comsider when spec’ing a truck for your optical in hauling payload. And bold new n the horizon. ew federal emissions regulations have more than done their part in cleaning the air. Those regulations, though, have come with a cost, and it’s a cost that maintenance personnel who are responsible for keeping trucks on the road fight every day. It’s a cost that does not discriminate. Large or small, if you own a truck, you’ve felt the burden these regulations have placed on your bottom line. U.S. Xpress Enterprises, while certainly one of the nation’s larger carriers, serves as a good example of how one company met the challenges of emissions regulations head-on. The lessons it learned can translate back to a company of any size. The trouble started when coolant began showing up in engine oil samples taken by the fleet, not long after it started receiving new 2002compliant engines equipped with exhaust gas recirculation (EGR) technology. Yet a quick check of the affected vehicles found no leaks in the radiator or coolant hoses, says Brett Wacker, director of shop operations for the Chattanooga, TN-based carrier. That’s when the company’s technicians started looking at the EGR coolers, the only other place touched by the tractor’s cooling system. “We found cracks in the coolers and, in a way, that didn’t surprise us,” he says, “because that’s the point in the EGR process where you’re going to see big temperature extremes: hot exhaust gas at 1,200 to even 1,600 deg. being cooled down to near 300 deg. before being recirculated back into the engine.” The problem centered around the welded steel intake and exit valves on the coolers, which were incapable of expanding or contracting,

Truckers are finding that with new regulations come added costs to keep trucks in working order coolers back in 2002 and 2003,” Wacker says. “So we went back to the OEM with this information; as a result, they made design changes— using a ‘tube-and-shell’ design instead of a fixed weld—to allow the component to expand and contract due to the temperature fluctuations. That design change pretty much solved that issue.” It also confirmed the value of the company’s oil analysis program. “This situation reinforced the urgency to have an oil analysis program

in place within our shop network,” notes Mike Morgan, U.S. Xpress vice president-maintenance. “Eight out of ten times, if the oil tests positive for glycol [the key ingredient in engine coolant] and we don’t see any leaks from the radiator or hoses, we know it’s coming from an EGR cooler. It’s helping us be far more proactive in terms of vehicle maintenance.” Truckers know only too well how emissions control technology has increased new-truck sticker prices over the years, and subsequently used-truck prices, as well as the cost to maintain these machines. Meeting the first round of emissions regulations in 2002, for example, added between $1,800 to $3,000 to the base cost of a Class 8 truck. For the second round in 2007, an extra $5,000 to $10,000 got tacked on followed by another $6,700 to $10,000 in 2010 to meet the final round mandated by the Environmental Protection Agency. Higher maintenance costs followed sticker price increases as well in order to cover all the extra emissions-related components, including all the new computer controls and wiring harnesses. Engine maker Detroit Diesel Corp. (DDC) estimates that fleets should expect to fork over an average of $367 extra per year just for the 2007-related upgrades alone.
COSTS ADD UP
Also, since 2007, diesel-powered trucks come equipped with diesel particulate filters (DPFs) to remove particulate matter or “soot” from their exhaust streams. DPFs need to be cleaned when a truck reaches anywhere from 150,000 to 400,000 mi.

on its odometer, or 3,000 to 4,500 in total engine operating hours. The cost to clean the DPFs has a broad price range, too, from $150 (cited by Volvo Trucks North America) to up between $300 and $500 per transaction (according to DDC). Trucks also use ultra-low sulfur diesel (ULSD) fuel as part of the emissions reduction equation— fuel with a sulfur content of just 15 parts per million (ppm) compared to the 500-ppm level in on-road diesel prior to October 2006. According to the American Trucking Assns., that 15-ppm blend added as much as 13¢/gal. to the price of diesel.
maintenance schedule to manage emissions-related components,” he stresses. “Even items such as our oil change intervals didn’t change.” OEMs note that making sure preventive maintenance schedules suffered only minor alterations became a major goal within their emissions control programs. “For example, during an ‘A’ service, exhaust plumbing to and from the DPF was added,” says David McKenna, director of powertrain sales & marketing for Mack Trucks. “For the ‘C’ service, 7th injector inspection and cleaning were added. We designed the exhaust aftertreatment system with routine preventive maintenance in mind.”
Schneider’s Reich did note that there’s been a greater “ripple effect” in some cases due to non-emissions component failures. “We’ve found that when a turbocharger fails, a lot of oil gets into the DPF and ruins it, forcing us to replace it,” he explains. “So down the road, we’d like to see development of a more robust DPF that can survive such situations.” Fleets and OEMs are more divided on the subject of “information communication,” for lack of a better term, or more simply, just how much detail about the emissions control system should be shared with vehicle operators.
INFORMATION FLOW
Matt Callaway, director of maintenance for U.S. Xpress, believes providing more information about emissions control technology to drivers has been the best tactic. “We really went out of our way to help our drivers understand the DPF regeneration process such as when it was needed and how they needed to handle the vehicle during a ‘regen,’” he explains. “Proactively giving that information to our drivers so they knew what to expect and what to do when the ‘regen’ light

Many fleets are finding that the training required for their technicians is pushing up the cost of maintenance in terms of emissions control systems. “We’ve found our engine maintenance costs have gone up 50% between 2002 and today largely because of the training our technicians need on all the new technology, mainly in terms of diagnostics and troubleshooting processes,” says Rob Reich, vice president-maintenance for Schneider National. “We really only made minor modifications to our preventive

on the dashboard came on really helped us and them to interpret and to solve issues better.” McKenna, however, believes that information overload actually turned out to be a bigger problem when it came to drivers dealing with the demands of emissions control systems. “An initial ‘teething’ problem we experienced was communication between the vehicle systems and the operator,” he explains. “We provided too much information, such as letting the operator know that an active DPF regeneration event was pending with a bright amber lamp. Drivers would then toggle the DPF ‘Smart Switch’ to inhibit the regen.”
SIMPLE FIX
This ended up completely packing the DPF full of soot, and with the regen inhibited, it caused the trucks to lose power and eventually stop. “Later on, we then offered a ‘non-inhibit switch’ to eliminate the initial active indication, and overnight, 99.9% of the service calls went away.” Then again, Jeff Sass, general marketing manager for Paccar Parts, thinks that it’s really “audience dependent” when it comes to emissions control system information flow. While drivers might find too much information a hindrance, Sass says dealers and fleet managers need all they can get and more. “We must have held 80 to 100 internal webcasts with dealers and their fleet customers about emissions control technology, webcasts lasting from 45 minutes to two hours,” he explains. “We walked them step-by-step through everything, including DPF cleaning. We ultimately found more information proved to be better, but the amount and detail of the information we needed to share really depended on our audience.” AT

Cleaning and testing procedures vital to DPF performance
O
ne of the more critical elements now developing with emissions control systems is the maintenance of DPFs to prolong life and ensure performance—and that is putting greater emphasis on cleaning and testing. “We believe testing the DPF once it’s been cleaned is really the most critical part of the process,” says Jeff Sass, general marketing manager for Paccar Parts. “We spent a lot of time researching DPF cleaning machines, and we found the testing component to be absolutely vital to verifying it’s ready to be placed back into service. “We conducted extensive tests on three of the leading DPF cleaning machines, including [one from] FSX,”Sass says. “We found the FSX machine got filters 9% cleaner than the next best...machine.” He notes that over time and multiple cleanings, an additional 9% worth of soot and ash accumulates and could lead to increased cost, downtime and quite possibly engine failure for trucks equipped with DPFs.“In our performance tests, we also found that after the first pass, the FSX machine cleaned a filter to acceptable air flow 23% more often than the next best performing machine,”he says. A standard DPF cleaning using the FSX machine takes 20 to 60 minutes, adds Sass, with a thermal cleaning using the FSX machine’s TrapBurner running about nine hours. The FSX testing feature—called the TrapTester 7—is just as important. This is an air flow test bench that checks a filter before and after it is cleaned to determine the extent of ash buildup, Sass says. “Without the testing capability, it’s impossible for technicians to know how clean the filter is after a DPF cleaning,” says Sass. “The air flow test allows them to determine if the filter is clean enough to reinstall on the vehicle, and clean enough so undue backpressure won’t build up in the device. This leads to more stress on the DPF, potentially damaging it and lowering its life expectancy.” David McKenna, director of powertrain sales & marketing for Mack Trucks, notes that his company prefers to use the term “conditioning” when it comes to DPF maintenance because there is more to this activity than a visit to “a very high-performance vacuum cleaner.” “The cores are inspected, X-rayed, baked and then cleaned. This process affords a much more consistent level of ash removal, which is the key to a longer second life for the DPF,” he says. “A lesser cleaning results in a much shorter second life as there is less surface area available to efficiently trap soot.”

Leasing company takes traditional service a step further for its customers

Brown NationaLease’s customers are no exception. “Our lease customers turn their decision-making about equipment over to us,” says Tom Brown, president of the family-owned and operated full-service leasing company based in Des Moines, IA. “We insulate them from many of the issues they can face when acquiring and operating the tractors and trailers they need to run their businesses. In effect, we serve as both consultants and suppliers to customers.” A major consideration of late for Brown has been the performance of new emissions-compliant engines. “This has been one of the struggles for all of us in trucking,” Brown relates. “The new technology required by EPA for engines has raised the technical bar significantly. We are faced with keeping this equipment performing efficiently and cost-effectively for our customers.” Brown says that higher-than-expected use of diesel exhaust fluid and failure rates have led to an increase in downtime and is one of the challenges the company is facing. “Our customers turn to us to address these problems so we have to find the solutions,” Brown states. “While our suppliers have been very
proactive and our customers have exhibited a high degree of patience as we work through these issues, we still need to have answers.” New engines have also raised another long-standing question for Brown, namely how to continue to spec equipment that maximizes fuel economy. The company anticipated higher mpg with the new engines, but won’t know for sure until the fleet has more experience with the engines.
CUSTOMER FOCUSED Brown does work with customers to show them ways they can save fuel such as slowing down vehicles and limiting idle time. It also routinely suggests they add systems and components like auxiliary heaters and power units designed to cut fuel consumption. In addition, Brown is making automatic tire inflation systems standard on all of its new trailers. Safety regulations are impacting Brown and its customers as well. “The new CSA program may impact their ability to hire qualified help, and could reduce the pool of available drivers,” Brown says. “For our part, we’re providing vehicles that are specified for driver comfort and convenience. At the same time, we’re actively managing maintenance for maximum uptime, looking at equipment as often as we can to catch and

repair any potential safety defects.” Brown is also preparing for a challenge that the entire truck leasing industry will soon face. New financial regulations from the Financial Accounting Standards Board affecting how equipment leases are structured now appear imminent, and will raise the question of whether owning or leasing vehicles is the best choice. Brown currently fields 1,200 to 1,400 trailers, the majority of which are Great Dane refrigerated, dry van and platform models. Its 2,100 to 2,200 power units include many makes and models, although Freightliner has been its primary supplier for the past year. Founded nearly 70 years ago, Brown provides truck and trailer rental and leasing, contract maintenance and logistics services, including dedicated contract carriage from 20 locations in Iowa and the adjoining states. Recently, it acquired Truck Leasing Inc., a PacLease affiliate with locations in Des Moines and Cedar Rapids, Omaha, and the Quad Cities region. The purchase added 320 power units and 60 customers to the now dual-brand leasing company. “Our growth and the industry and equipment challenges we face,” Brown says, “mean we will strive harder than ever to be the source of creative solutions for our customers.”
